Yes, a customized ERP can support AI agents—but customization can also make AI unsafe, expensive, and unreliable. When custom code, local workflows, duplicate reports, and legacy integrations create several versions of the same process, an agent cannot tell which rule or record is authoritative. The practical answer is selective standardization: simplify the ERP core and govern the data, while retaining extensions that create measurable business differentiation.
This is not an argument for deleting every modification. It is a decision about which customizations deserve to survive, whether the core should be remediated before AI deployment, and how much technical debt the organization is willing to automate and scale.
Why can ERP customization block AI value?
AI agents need a consistent, governed version of business processes and data. A heavily customized ERP often contains overlapping approval rules, parallel master-data definitions, hard-coded exceptions, and interfaces whose behavior is known only by a few specialists. That fragmentation makes an agent’s answer harder to verify and its actions harder to control.

Customization fragments this version; … custom code, bespoke workflows, and legacy architecture become a ‘black box’ risk rather than just maintenance overhead.”

- 12-Month Warranty: Backed by a 12-month manufacturer warranty for peace of mind. Designed to meet strict quality control standards for reliable everyday performance.
The risk is operational, not merely architectural. An agent that reads an outdated customer-credit rule, applies a plant-specific purchasing exception, or posts against a duplicate chart-of-accounts structure can produce a technically valid transaction with the wrong business outcome. Human review then becomes a permanent safety net, reducing the automation benefit.
What “clean” means in an ERP
A clean core is a standard ERP process and data model with extensions kept outside the core where possible. It does not mean that every company must work identically or that all custom code is waste. The goal is to make the system of record understandable, upgradeable, and observable so that people and agents can determine which rule governs a transaction.
How expensive is the technical debt?
The cost is measurable in both run-rate maintenance and AI-project delivery. IDC’s CIO Sentiment Survey from April 2025 associated technical debt with 49% to 60% higher maintenance costs at large enterprises. An IBM study reported in November 2025 estimated that unaddressed debt consumed 18% to 29% of AI implementation costs and could extend a 30-month project to 36 months.

They show why an AI business case that excludes remediation can be misleading: the organization may budget for a model, agent platform, or integration while leaving the largest source of implementation effort untouched.
Migration itself is also substantial. In an IDC survey fielded in May 2025, SAP HANA migrations averaged roughly 15 months before custom-code remediation. That average does not predict an individual program, but it illustrates that “add AI first, clean up later” can postpone rather than remove the hard work.
Which ERP processes should be prepared for AI first?
The strongest early candidates are processes with high transaction volume, repeatable rules, and a clear financial or service outcome. Three areas stand out: finance close and reconciliation, procurement contract management, and supply-chain demand planning.

Finance close and reconciliation
Close activities combine ledger data, subledgers, account reconciliations, intercompany entries, and evidence for controls. Standardizing account structures, reconciliation rules, and exception ownership gives an agent a bounded task: identify breaks, gather support, and route exceptions without silently changing accounting policy.
Procurement contract management
Contract work is a useful target when supplier, item, price, approval, and renewal data are consistent. An agent can then compare purchase activity with negotiated terms, flag expiries, and identify maverick spend. If each business unit stores its own versions of supplier status or approval thresholds, the same agent will produce inconsistent findings.
Supply-chain demand planning
Demand planning benefits from reliable product, location, calendar, inventory, and order-history data. Standardized definitions let an agent explain why a forecast changed and distinguish a genuine demand signal from a local spreadsheet adjustment. Planning teams still need judgment for unusual events; the value comes from making the baseline and exceptions visible.
Should you remediate the ERP core or overlay AI on legacy systems?
There are two expensive paths. Core remediation pays to simplify processes and data before broad automation. An AI overlay moves faster around the existing landscape but inherits its ambiguity, interfaces, and control weaknesses. Neither path is automatically right; the decision depends on the business value of the customization, the ERP’s support horizon, and the consequences of an incorrect automated action.
| Decision axis | Clean-core remediation | AI overlay on legacy ERP |
|---|---|---|
| Data consistency | Creates a smaller, governed model for master and transactional data. | Must reconcile duplicates and conflicting definitions at the integration or agent layer. |
| Process-rule transparency | Moves policy into standard, documented workflows and controlled extensions. | Leaves hidden code, local exceptions, and undocumented dependencies in place. |
| Migration duration | Requires a transformation program; IDC reported SAP HANA migrations averaging roughly 15 months before custom-code remediation. | Can start without a full migration, but discovery and exception mapping still consume project time. |
| Maintenance cost | Reduces the number of bespoke components that must be tested and supported. | Preserves inherited maintenance and adds agent, integration, and monitoring costs. |
| Upgrade flexibility | Standard processes generally make vendor upgrades and testing more predictable. | Custom interfaces and workarounds can break or require revalidation after upgrades. |
| AI-agent safety | Provides clearer authority, permissions, and audit trails for automated actions. | Requires compensating controls to prevent an agent from acting on contradictory rules. |
| Business differentiation | Retains only extensions that demonstrably improve the business outcome. | Can preserve every local variation, including convenience features with little strategic value. |
| Risk of stranded AI investment | Lower risk that an agent must be rebuilt after a later ERP transformation. | Higher risk that one-off AI work is duplicated or discarded when the core is eventually upgraded. |
Scott Hicar, a fractional CIO, warns that “the shelf life of AI investments is really short, given the speed of innovation. It’s hard to make these one-off bets pay off before obsolescence.” That risk is central to the overlay decision: a rapid pilot can become a stranded asset if the organization later changes its data model or ERP platform.

Keep differentiating capabilities
Retain an extension when it enables a capability competitors cannot easily copy, materially improves revenue or service, or handles a product and operating model that standard ERP cannot represent without damaging the business. Give it an owner, documented rules, test coverage, and an interface that separates it from the system of record.
Retire convenience layers
Old screens, reports, extracts, and local workarounds often persist because they once solved a short-term usability problem. If a standard workflow now covers the need, remove the duplicate rather than teaching an agent to interpret both versions.
Refactor control-critical logic
Custom code that determines credit, tax, payment, inventory, or approval outcomes deserves special scrutiny. Either move the rule into a governed standard process or document the extension so its inputs, authority, exceptions, and audit evidence are explicit before an agent can invoke it.
What does the Sunlight Group case show?
Sunlight Group Energy Storage Systems illustrates selective standardization rather than a blanket purge. Its legacy SAP system was approaching end of support in 2027, while parallel systems across factories in Greece, Germany, and the United States had become expensive and fragile.
The company moved to S/4HANA and standardized the core. It retained a variant configurator that automated complex B2B order entry—a genuine differentiator—and removed old screens and reports that had accumulated as a convenience layer. The result was a simpler data model and embedded analytics that made information more consistent and trustworthy for later AI use.
Angela Maragkopoulou, the company’s chief information and digital officer, said, “Don’t sell standardization to your board as technical cleanup. Frame it for what it is: the price of admission to AI.” She also cautioned that “a clean foundation makes AI possible, not automatic.” Standardization improves the conditions for agents; it does not supply use cases, governance, models, or change management by itself.

How should a CIO prepare an ERP for AI agents?
Preparation is a sequence of decisions about authority, data, controls, and value. The following order reduces the chance of automating an unresolved process dispute.
Quick wins for a faster PC:
Clear out junk files and repair common Windows errorsFree Scan →Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →- Inventory custom behavior. Map custom code, workflows, reports, interfaces, spreadsheets, and manual handoffs by process and business unit. Record which system owns each decision and where duplicate data is created.
- Rank business consequences. Prioritize processes where an incorrect action could affect financial reporting, regulatory compliance, customer commitments, safety, or working capital. These need stricter controls than low-risk information retrieval.
- Define the authoritative process. For every candidate AI use case, identify the master data, policy owner, approval path, exception rule, and evidence required for audit. Resolve conflicting definitions before connecting an agent.
- Classify extensions. Mark each customization as differentiating, control-critical, replaceable, or obsolete. Attach a measurable outcome and an accountable owner to anything retained.
- Choose the architecture. Decide whether to remediate the core, use a temporary overlay with a retirement plan, or defer automation until the process is stable. A pilot should have a stated destination, not become a permanent exception layer.
- Set agent boundaries. Begin with read, recommend, and route permissions. Allow autonomous posting or approval only when data authority, segregation of duties, rollback, and monitoring are established.
- Measure before scaling. Track exception rates, reconciliation effort, cycle time, manual touches, data-quality defects, and the cost of maintaining custom components. Compare those measures with the benefit promised by the agent.
Is clean-core standardization always worth the migration cost?
No. The case is strongest when the ERP is near end of support, custom processes overlap, data cannot be reconciled reliably, or planned AI actions carry material financial or operational risk. It is weaker when a customization creates clear differentiation, the core is stable and supportable, and the proposed AI use case is low risk and genuinely isolated.
James Baker, a partner in Bain’s Enterprise Technology practice, says companies are not yet “funding wholesale de-customization purely for AI.” That is a useful constraint: AI pressure alone may not justify replacing a functioning process. The investment should be tied to support deadlines, upgrade economics, measurable process performance, or a strategic capability that standardization enables.
There is also a vendor-cycle concern. Hicar argues that recurring ERP upgrade and re-licensing cycles can make AI pressure serve a vendor revenue strategy. An organization should therefore model the full cost of subscriptions, migration, remediation, retraining, testing, and future upgrades rather than treating a vendor’s preferred architecture as an automatic business case.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. What does technical-debt governance look like after modernization?
Modernization is not a one-time purge. Establish an architecture review for new extensions, require a business owner and sunset condition, and test every change against the authoritative process model. Keep a catalog of interfaces and custom objects, including dependencies, data owners, controls, and upgrade impact.
For AI specifically, log the data sources and rules used for each recommendation or action. Separate retrieval from execution, apply least-privilege access, and retain a human approval path for material transactions. Review agent performance by process outcome—not just response accuracy—because an articulate explanation is not proof that the underlying transaction was correct.

What should the board fund?
Present the program as a portfolio of business outcomes rather than a technology cleanup. The funding case should show which customizations will be retired, which differentiators will be protected, how data authority will be established, and what measurable process improvements are expected.
- Quantify current maintenance, testing, reconciliation, and exception-handling costs.
- Show how technical debt affects the selected AI use cases, using the IDC and IBM estimates as external context rather than as a promise of identical savings.
- Separate mandatory work driven by support or control requirements from optional work justified only by a future AI scenario.
- Model the cost of an overlay becoming obsolete after a later ERP transformation.
- Define stop criteria for pilots that cannot reach trustworthy data or safe execution.
With that framing, the question is not “Do we want a clean ERP?” It is “Which process authority and data quality must exist before automation can create value without multiplying risk?”
What is the practical verdict on customized ERP and AI?
Customized ERP can support AI, but only when the organization can identify the authoritative data, process rules, and control boundaries behind the customization. Decades of accumulated workarounds make that identification harder and increase both maintenance cost and the chance of stranded AI work.
The durable strategy is selective standardization: simplify the core, retire convenience layers, preserve differentiating capabilities, and put explicit governance around anything an agent can read or change. As Maragkopoulou put it, “If you bolt AI onto a heavily customized landscape, you don’t get intelligence. You get your complexity, automated and scaled.”
Frequently Asked Questions
Can an AI pilot run safely on a legacy ERP?
It can, if the pilot is tightly bounded, uses read-only or recommendation permissions at first, and has a named source of truth for every decision. The team should also document how the pilot will be retired or migrated if the ERP core changes.
How do we find duplicate ERP rules before deploying an agent?
Trace one end-to-end transaction through screens, workflows, custom code, interfaces, spreadsheets, and reports, then compare the rules used at each handoff. Involve process owners, finance or control specialists, and the technical owners of integrations so undocumented exceptions are included.
What evidence shows that an ERP customization is truly strategic?
A strategic extension has an accountable owner, a measurable effect on revenue, service, cost, or risk, and a capability that standard ERP cannot provide without harming the operating model. Popularity or long use is not evidence of differentiation.
Should every AI action require human approval?
Not permanently. Human approval is appropriate for material, irreversible, or control-sensitive actions; lower-risk retrieval and routing can be automated sooner. Permission levels should expand only after monitoring demonstrates reliable data, explainable rules, and effective rollback.
