Use layered controls rather than a single “AI detector.” Authenticate every sending domain with SPF, DKIM and DMARC; require phishing-resistant FIDO2/WebAuthn for high-risk users; restrict guest collaboration and third-party OAuth apps; and require an independent human check for payment, credential and secrecy requests. Together these settings make spoofing harder, limit what a compromised account can reach and give your team a way to stop convincing AI-written messages before money or data moves.
Why AI impersonation changes the security baseline
Generative AI makes polished, personalized email inexpensive to produce. An attacker can imitate an executive’s vocabulary, create a plausible invoice request, or send a carefully timed invitation to a shared document. The message may contain no spelling errors or obvious warning signs. Technical settings therefore need to address three separate questions: did the message come through an authorized sending path, is the person signing in really the account holder, and what can that account or an invited guest access?
No setting can determine intent perfectly. A message sent from a genuinely compromised mailbox can pass domain authentication, and a user can approve a malicious application while already signed in. The controls below reduce those paths and add verification steps where technology cannot judge the request.

SPF identifies permitted senders
Sender Policy Framework (SPF) publishes, in DNS, the systems allowed to send mail for a domain. Build an inventory before publishing a policy: include marketing services, ticketing systems, scanners, cloud applications and line-of-business software, not only your main mail platform. Publish one coherent SPF policy for the domain and keep it within DNS lookup limits. Multiple competing SPF records create an error instead of a reliable authorization result.

DKIM proves message integrity
DomainKeys Identified Mail (DKIM) adds a cryptographic signature to selected message elements. Receiving systems retrieve the public key from DNS and verify that the signed content was not altered after signing. Enable DKIM for every legitimate sending service and for each custom domain you use. Keep ownership of the signing keys and rotate them according to your organization’s key-management policy.
DMARC aligns the visible From address
Domain-based Message Authentication, Reporting, and Conformance (DMARC) evaluates SPF and DKIM results together with domain alignment. Alignment checks that the authenticated envelope sender or DKIM signing domain matches the domain a recipient sees in the From header. Microsoft describes DMARC as using SPF and DKIM results “to verify alignment between domains in the MAIL FROM address and From address to help prevent spoofing.” That alignment is what makes DMARC useful against executive and brand impersonation, not merely against unauthorized infrastructure.
Move from monitoring to enforcement carefully
- Inventory and authenticate. List every legitimate sender, publish SPF, and enable DKIM for each service and custom domain.
- Start DMARC with reporting. Use a monitoring policy so aggregate reports reveal legitimate sources and alignment failures without immediately rejecting mail.
- Correct failures. Fix missing DKIM signatures, incorrect SPF includes, vendor configuration errors and domains that send with your From address but are not aligned.
- Check forwarding and intermediaries. Forwarding or message modification can break SPF or DKIM. For expected intermediaries, use trusted Authenticated Received Chain (ARC) handling where your mail platform supports it.
- Raise enforcement. After reports show that business mail is authenticated, move toward
p=quarantineand ultimatelyp=rejectas appropriate for your risk tolerance. Keep monitoring after each change.
DMARC protects the domain in the visible From address; it does not prove that an already-compromised employee mailbox is acting honestly. Add the mail platform’s anti-phishing impersonation policies for executives, finance roles, look-alike domains and unusual display-name patterns. Treat those policies as a complement to SPF, DKIM and DMARC, not as a replacement.

Choose phishing-resistant sign-in methods
Why FIDO2 and WebAuthn resist fake login pages
CISA’s January 18, 2024 Risk in Focus guidance recommends strong MFA, especially phishing-resistant FIDO authentication, and also recommends DMARC, SPF and DKIM against spoofing. NIST SP 800-63B describes WebAuthn, the protocol used by FIDO2 authenticators, as phishing-resistant because the authenticator output is bound to the authenticated verifier domain. A credential created for your real sign-in site will not validate on an impostor domain.
NIST also states that email cannot be used as an out-of-band authenticator. An emailed code or password-reset link should therefore not be treated as a strong second factor. SMS and push-only MFA are useful transitional controls where stronger methods cannot yet be deployed, but they remain exposed to tactics such as number takeover, push fatigue or real-time phishing proxies.
Where to require a security key or passkey
Require FIDO2 security keys or platform passkeys first for administrators, finance staff, executives, help-desk personnel and anyone handling sensitive collaboration data. Expand coverage to the rest of the workforce after testing enrollment and recovery. Enroll a second key for each high-impact account, or document an equivalent recovery path that does not silently weaken the primary policy.

- Use conditional-access or equivalent risk-based rules for unfamiliar locations, impossible travel, high-risk sign-ins and unmanaged devices.
- Disable legacy authentication protocols that cannot enforce modern MFA.
- Review and remove app passwords, unexpected mailbox-forwarding rules and unnecessary mailbox delegation.
- Test account recovery with a controlled exercise. Keep recovery keys and break-glass procedures offline or otherwise protected from the same identity failure.
Recovery is part of phishing resistance. If a lost key can be replaced through a weak email-only process, an attacker can target that process instead of the key. Require independent identity verification and log every recovery event.

Set collaboration boundaries in Microsoft 365 and Entra
External sharing spans Entra ID, Teams, Microsoft 365 Groups and SharePoint. Guest or anonymous sharing is enabled by default in many scenarios, so review each workload instead of assuming that a tenant-wide secure default exists.
Control who can collaborate
- Restrict guest invitations to approved security groups or an access-review workflow. Do not allow every employee to invite outsiders by default.
- Use Entra cross-tenant access settings to govern inbound and outbound B2B collaboration. Allow-list partner domains where practical and block known look-alike or untrusted domains.
- Set guest directory visibility to the minimum needed. Prevent guests from browsing groups, employee attributes or directory information unrelated to the project.
- Decide explicitly whether external MFA and device claims from a partner organization are trusted. A partner’s assertion should not automatically satisfy your own risk policy.
Make sharing specific and revocable
- Require sign-in for sensitive documents and use named guests rather than anonymous links.
- Disable guest sharing of items they do not own when that setting is available for the workload.
- Apply conditional-access policies to guests and external users, including device requirements, session limits and sign-out or reauthentication controls.
- Run recurring access reviews. Remove stale guests, obsolete Teams memberships and links that no longer have a business purpose.
For users who authenticate with verification codes, require reauthentication for sensitive actions. A link copied into an AI-generated message should not grant durable access without an identity check and an appropriate session policy.

Govern third-party OAuth consent in both major suites
OAuth consent is an access boundary, not a convenience feature. A user can authorize an external application to read mail, files, contacts or other data while the user’s password and MFA remain intact. Resetting the password or resetting MFA does not revoke an external app’s already-issued access token.
Google Workspace controls
Use the Admin console’s API controls to block all third-party API access where business needs permit, or restrict access to configured and approved applications. Maintain an allow-list, review grants after authorization and show users a clear denial message when an app is not approved. Investigate scopes requesting mailbox, file, contact or offline access; broad scopes require a documented business owner and review date.
Microsoft 365 controls
Apply the equivalent enterprise-application consent restrictions in your tenant. Require administrator approval for unverified or high-impact applications, review existing grants and revoke illicit consent. Remove unused service principals and tokens, then check audit logs for unusual consent, mailbox reads or file downloads. A user who reports a suspicious consent prompt should be treated as a potential data-exposure incident even when no password was entered.
Best Value

A repeatable app-review checklist
- Identify the publisher, requested permissions, data stores and whether offline access is requested.
- Confirm a business owner, least-privilege scope and a documented retention or deletion behavior.
- Approve only verified or internally reviewed applications.
- Record the approval date and review interval.
- Revoke grants immediately when an application is abandoned, compromised or broader than required.
Use human verification for high-consequence requests
Technical controls authenticate domains and accounts; they do not decide whether a legitimate executive really wants a payment changed. Establish a rule that staff independently call or message the requester using a known number or a separate, trusted channel before acting on:
- payment, payroll or bank-detail changes;
- credential requests, MFA resets or requests to bypass a control;
- emergency secrecy, unusual urgency or instructions not to involve colleagues;
- new external file-sharing invitations or requests for broad mailbox or file access.
Train employees to report suspicious messages, preserve full headers and avoid clicking consent prompts that request broad mailbox, file or offline-access scopes. CISA’s awareness and reporting recommendations are most effective when the reporting route is simple, monitored and connected to an incident-response process.
How the controls fit together
| Control | Primary protection | Important limitation |
|---|---|---|
| SPF | Identifies permitted sending sources for a domain. | Forwarding and intermediary handling can produce failures; it does not authenticate a compromised mailbox. |
| DKIM | Signs important message elements and supports integrity and alignment checks. | Unsigned or modified messages can fail; key and sender coverage must be maintained. |
| DMARC | Checks SPF/DKIM results and alignment with the visible From domain; supports quarantine or rejection. | Requires monitoring and correction of legitimate senders before strict enforcement. |
| FIDO2/WebAuthn | Binds the authenticator to the real verifier domain and resists credential phishing. | Requires enrollment, compatible sign-in flows and a tested recovery process. |
| Guest and session controls | Limit who can invite, what guests can see and how long external sessions persist. | Each workload has separate sharing surfaces that require recurring review. |
| OAuth governance | Restricts applications that can access mail, files and other APIs. | Existing grants remain until explicitly revoked; approval must be maintained. |
A practical rollout order
- Map identity and mail dependencies. Inventory sending services, custom domains, privileged users, guests, shared links and OAuth grants.
- Turn on visibility. Enable DMARC reporting, identity risk logs, guest access reviews and application-consent reporting before tightening enforcement.
- Protect high-impact identities. Enforce FIDO2/WebAuthn for administrators, finance, executives and help-desk staff; enroll backup keys and test recovery.
- Fix domain alignment. Correct SPF and DKIM failures, investigate forwarding paths and then increase DMARC enforcement gradually.
- Reduce external exposure. Restrict guest invitations and partner domains, require sign-in for sensitive material and remove stale access.
- Constrain applications. Allow only approved OAuth apps, review existing grants and revoke anything unnecessary or suspicious.
- Exercise the human control. Run a short drill for payment-change, MFA-reset and unusual-sharing requests; measure reporting time and verify that independent call-back procedures work.
What these settings cannot guarantee
There is no authoritative percentage that converts this control set into a guaranteed reduction in AI impersonation. DMARC cannot stop a fraudulent request sent from a real, compromised account. FIDO2 cannot prevent an authorized user from approving a malicious OAuth application. Guest restrictions cannot remove data that was already downloaded. The objective is defense in depth: make unauthenticated spoofing fail, make stolen passwords less useful, limit external reach and give people a reliable way to challenge high-consequence instructions.
