The difference is the customer outcome each function owns. Customer support handles a customer’s immediate question, request, or problem and works toward a useful resolution. Customer success works across the relationship to help the customer achieve the results they bought the product or service for and continue to realize value.
The functions often cooperate, and some organizations combine them. The useful distinction is not that one team is always “reactive” and the other always “proactive.” It is their primary job, time horizon, normal unit of work, and measures of performance.
Customer support vs. customer success at a glance
Support is usually organized around a contact or case. A customer reports an issue, asks how to do something, or requests information; the support team answers, diagnoses, troubleshoots, resolves, and documents the interaction. Success is usually organized around an account, relationship, or set of desired outcomes. The success team helps the customer onboard, adopt useful capabilities, overcome obstacles, and connect product use with business or personal results.
| Dimension | Customer support | Customer success |
|---|---|---|
| Primary purpose | Resolve an immediate question, request, or problem. | Help customers achieve desired outcomes and realize value over time. |
| Typical time horizon | The current interaction, case, or service event. | The onboarding, adoption, renewal, and ongoing relationship. |
| Normal unit of work | Individual contact, ticket, incident, or conversation. | Customer account, lifecycle, goals, and health. |
| Common activities | Answering, diagnosing, troubleshooting, escalating, resolving, and recording cases. | Onboarding, education, adoption planning, monitoring account signals, risk management, and coordinating value plans. |
| Typical measures | Response time, resolution time, service-level performance, and case volume. | Adoption, customer health, retention, renewals, and sometimes expansion. |
| Commercial responsibility | Usually focused on service rather than account revenue. | May include retention, renewal, or expansion, but not every customer-success role owns commercial targets. |
| Common handoff | Escalates unresolved, severe, or recurring issues and shares case context. | Provides account goals, adoption context, commitments, and risk signals to teams handling cases. |
These are common role patterns, not a mandatory organization chart or industry-wide measurement standard. Product complexity, customer segment, service model, and team maturity can change the boundaries.

What customer support does
Support owns the immediate customer need
A support interaction begins with a concrete need: a feature is not working, a charge is unclear, a user cannot complete a task, or a customer wants an answer. The support representative’s first responsibility is to understand the request, set expectations, and move it toward a useful resolution. That may mean giving instructions, correcting a configuration, reproducing a defect, coordinating an internal escalation, or explaining why a requested change is not available.
Cases are the normal operating unit
Support teams typically track the issue as a ticket, chat, phone contact, or incident. The record should make the next action clear: issue type, severity, status, owner, relevant troubleshooting, and resolution. Good case documentation lets another representative continue the work without making the customer repeat the story. It also creates a source of recurring-problem information for product, engineering, documentation, and success teams.
Education can be part of support
Answering a “how do I…” question is not automatically a customer-success activity. If a customer needs a quick explanation to complete a task, support may own the interaction. Some support organizations publish the answer in a knowledge base, demonstrate the workflow, or recommend a safer configuration. A broader training program or adoption plan may later involve customer success, but the immediate question still needs a clearly assigned owner.
Support is not limited to technical defects
Billing questions, account access, policy explanations, delivery problems, and service requests can all belong to support. The function is defined by the need for an effective response and resolution, not by whether the underlying cause is a software bug. Support may also identify a product gap or education need when the same question appears repeatedly.
What customer success does
Success owns progress toward customer outcomes
Customer success starts with what the customer is trying to accomplish. That could be launching a workflow, reducing manual work, serving more customers, improving a team’s process, or achieving another result promised during the purchase. A success professional connects the product’s capabilities with that objective, helps establish a realistic plan, and checks whether the customer is making useful progress.
Success works across the lifecycle
Typical work includes onboarding, education, adoption planning, reviewing usage signals, identifying risks, and coordinating resources. A customer-success manager might help define milestones, arrange a training session, involve a specialist, or create a recovery plan when usage falls. The work is account-oriented: one support case may be closed, while the success question is whether the customer is consistently using the right capabilities and receiving value.
Retention and expansion are possible responsibilities, not universal ones
Some success teams participate in renewal planning, retention programs, or expansion opportunities. Others focus on adoption and outcomes while a separate account-management or sales team owns the commercial conversation. Do not assume that every customer-success manager carries a quota or controls renewal revenue. The role should be evaluated against the responsibilities the organization actually assigns.
Health signals need interpretation
Success teams may monitor adoption, engagement, unresolved issues, stakeholder changes, or other account signals and combine them into a customer-health view. A signal is not a verdict. Low usage might reflect a successful narrow deployment, an unresolved product problem, staff turnover, or a missing training step. The success role investigates the context and coordinates an appropriate response.

How the time horizon changes the work
Support usually seeks a useful next result in the current interaction or case. Success asks whether the customer is moving toward a durable outcome over weeks, months, or the full relationship. The horizons overlap: a support resolution can protect long-term value, and a success plan can identify an immediate issue that support must fix.
Consider a team that cannot export a report. Support may diagnose permissions, reproduce the failure, and provide a workaround or escalation. Success may then discover that reporting is a milestone in the customer’s monthly review process, ensure the workaround is adequate, and coordinate a broader adoption plan. Neither function replaces the other: support resolves the incident; success protects the customer’s larger objective.
Where responsibilities overlap
How-to questions are the clearest gray area
A basic “Where is this setting?” question can be handled by support. A customer that needs a multi-session training plan for several teams may be better served by success, enablement, professional services, or a combined group. The correct owner depends on complexity, urgency, customer segment, and the organization’s staffing model. The customer should not have to guess which label applies; routing rules and a warm handoff are more important than theoretical purity.
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Clear out junk files and repair common Windows errors3Fix the driver behind crashes, sound loss and screen glitchesBoth teams contribute to education
Support education is generally tied to a current task or case. Success education is generally tied to adoption and outcomes. In practice, the same explanation may be written by support, delivered in a success meeting, and added to shared documentation. Define ownership for the customer’s immediate request while allowing the other team to contribute context.
Both teams see risk, but from different angles
Repeated cases, severe incidents, or unresolved defects can indicate adoption friction or account risk. Success teams can spot declining engagement or a missed milestone before the customer opens a ticket. Sharing those signals helps the organization act earlier, but it should not turn a success health score into a substitute for support triage or make support responsible for an account-level renewal plan.
Metrics: what each function commonly measures
Support measures service performance
- Response time: how long a customer waits for an initial or subsequent reply.
- Resolution time: how long it takes to reach a useful resolution or agreed next step.
- Service-level performance: whether the team meets its stated response or resolution commitments.
- Case volume: the number and mix of contacts, including recurring categories and severity.
These measures should be interpreted with quality and complexity. A short response time is not useful if the answer is inaccurate, and a high case count may reflect a product launch, a temporary incident, or easier access to help rather than poor service.
Success measures customer progress
- Adoption: whether customers use the capabilities that support their intended outcomes.
- Customer health: a contextual view of engagement, progress, risks, and relationship signals.
- Retention: whether customers continue the relationship.
- Renewals: whether customers extend their contracts or subscriptions.
- Expansion: additional use or purchases where the success role participates in that work.
These are role-aligned examples, not universal standards or proof that one team alone caused a financial result. Choose measures based on the customer promise and what the team can genuinely influence. A success team should not be judged only on renewal outcomes it cannot control, just as support should not be evaluated solely on account retention.

Keep one customer context
Support should pass useful case information: issue type, severity, current status, troubleshooting already attempted, resolution, and any follow-up commitment. Success should share account-level context: goals, adoption stage, important milestones, stakeholders, agreed expectations, and known risks. Shared records reduce repeated questions and help each team make a better decision.

Use explicit ownership during handoffs
- Classify the immediate need. Decide whether the customer is reporting a case, asking for information, requesting training, or seeking help with a broader outcome.
- Assign a current owner. The owner remains responsible for the next customer-facing action, even when another team is consulted.
- Transfer context, not just a link. Include the customer’s words, impact, urgency, troubleshooting, goals, and promised next step.
- Confirm the handoff. The receiving team acknowledges ownership and timing; the customer receives one clear explanation of what happens next.
- Close the loop. Record the resolution or outcome and notify the other team when the information affects adoption, risk, documentation, or future cases.
Turn recurring cases into improvement work
Patterns in support contacts can reveal confusing onboarding, missing documentation, a product defect, or a workflow that customers misunderstand. Success teams can add account and adoption context, while product and education teams address the underlying cause. This is an operating recommendation based on the value of shared case visibility and customer-health monitoring; it is not a requirement that every company create a separate program.
Organization models that can work
Separate support and success teams
This model gives each function a clear charter and specialist skills. It can work well when the customer base is large, products are complex, or support volume requires dedicated operations. It also creates a handoff risk, so shared records, escalation paths, and service expectations must be explicit.
One combined customer team
Smaller companies or simpler products may combine support and success. A single person can answer a case and advise on adoption in the same relationship. The trade-off is competing priorities: urgent case work can crowd out long-term planning, while strategic conversations can delay immediate responses. Define service coverage and account-planning responsibilities even when job titles are combined.

Hybrid or segment-based coverage
An organization may provide pooled support to all customers and assign dedicated success coverage to larger or more complex accounts. Another may place onboarding specialists, support engineers, or account managers between the two functions. The source frameworks describe role patterns rather than one mandatory org chart; choose the arrangement that matches product complexity, customer expectations, and available staff.
Practical examples
A login failure
The customer cannot access the product after changing a password. Support verifies identity, checks account status, troubleshoots authentication, and restores access or escalates the defect. Success may be notified if the outage threatens an important launch milestone, but support owns the immediate case.
Low adoption after onboarding
The customer completed setup but only one department uses the product. Success reviews the desired outcome, identifies the missing workflow or stakeholder, and creates an adoption plan. Support may answer specific configuration questions that arise during that plan.
A recurring “how do I?” question
Several customers ask how to configure the same report. Support can provide the immediate instructions and document the answer. Success can determine whether the report is a milestone for a customer segment and whether onboarding or training should be improved. Product or documentation owners may then remove the recurring friction.
A renewal at risk after a major incident
Support handles incident communication, troubleshooting, and resolution. Success coordinates the account-level recovery: confirming the customer’s goals, documenting agreed corrective actions, and aligning stakeholders on the path to restored value. A sales or account-management team may own the commercial renewal, depending on the company’s structure.

How to define the boundary in your organization
- Write each charter in one sentence. For example: support resolves customer contacts; success helps accounts achieve intended outcomes.
- List common request types. Include defects, billing, access, basic how-to questions, training, onboarding, adoption problems, and renewal concerns.
- Name the first owner and escalation path. State who responds initially, when another team is consulted, and who remains accountable to the customer.
- Define the minimum shared record. Agree on required case fields, account goals, commitments, severity, status, and follow-up dates.
- Choose controllable measures. Pair service measures with quality checks for support and pair adoption or health measures with clearly assigned success responsibilities.
- Review boundary failures. Examine bounced contacts, repeated explanations, missed commitments, and recurring issues to improve routing and documentation.
This process preserves the distinction without forcing every company into separate departments or rigid labels.
Frequently Asked Questions
Is customer success just proactive customer support?
No. Both can educate customers and respond to information requests, but their primary jobs differ. Support resolves an immediate case; success coordinates progress toward broader outcomes over the customer relationship.
Who should answer a customer’s how-to question?
Assign the team that can answer accurately within the expected time. Support is often appropriate for a single task or case; success or a training function may be appropriate for a broader adoption program. Publish the routing rule and transfer context so the customer is not passed around.

Sometimes. Some organizations assign renewals, retention, or expansion to success; others assign them to sales or account management. The role title alone does not establish commercial ownership.
Can one person do both support and success?
Yes. A combined role can suit a small company or a simpler product. It needs explicit coverage rules so urgent cases receive timely attention while longer-term adoption work is scheduled and tracked.
What information should support send to customer success?
Share recurring or severe issue patterns, unresolved risks, customer impact, commitments, and resolution status, along with the case history needed to understand the account’s situation.

Are support and success metrics directly comparable?
Not usually. Response and resolution measures describe service performance, while adoption, health, retention, renewals, and expansion describe account progress or commercial outcomes. Each should be interpreted against the team’s actual control and customer promise.

Must the two functions be separate departments?
No. Separate teams, combined roles, and hybrid models can all work. The essential requirements are clear ownership, reliable handoffs, shared customer context, and measures that match each function’s responsibility.
Who owns a problem that affects both an open ticket and a customer goal?
The support owner should continue to own the immediate case until resolution or an agreed next step. Customer success should coordinate the broader account outcome when the issue affects adoption, milestones, or realized value. Both teams should record their commitments and keep the customer informed.
The practical distinction
Use customer support when the customer needs an answer, diagnosis, or resolution now. Use customer success when the central question is whether the customer is adopting the product, reaching a goal, and receiving value over time. Let the functions overlap where education and context make that useful, but make ownership visible so collaboration improves the experience instead of creating another handoff problem.
