Neither cloud AI APIs nor self-hosted models are always cheaper or faster. APIs generally avoid buying and operating dedicated infrastructure, while hosting an open-weight model can pay off when usage is high and steady enough to spread those costs over a large volume of work. In the OECD’s 2026 modeled scenarios, private hosting did not show economic benefits below 100 million tokens per month; at 1 billion tokens per month, it reached break-even only after about 30 months. Those are scenario results, not a universal cutoff. Your answer depends on the model, workload, utilization, staffing, latency targets and the full cost of serving requests.

What is the difference between a cloud AI API and a self-hosted model?

A cloud AI API lets your application send requests to a provider’s model service and receive responses. Self-hosting means operating the model-serving capacity yourself, either on infrastructure you own or on rented dedicated hardware. The important distinction is who is responsible for capacity and its costs—not simply whether the model’s weights are open.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

An API typically charges according to the provider’s pricing unit and service mode. Depending on the offering, that may mean separate charges for input and output tokens, or a charge based on dedicated GPU time. Self-hosting shifts more of the cost calculation to the operator: hardware or rental, installation, power, hosting, networking, engineering, operations and unused capacity. Open-weight model availability does not make inference infrastructure or its operation free.

These options are not a simple comparison between “cloud” and “local computer.” A self-hosted deployment may use rented data-center GPUs rather than hardware in an office. Conversely, a cloud API can be used without managing its underlying servers. Decide which model and deployment arrangement you are comparing before calculating cost or performance.

Is it cheaper to use an AI API or run a model yourself?

For low or unpredictable usage, an API can be less costly in practice because it avoids committing to dedicated capacity that may sit idle. Self-hosting can become less expensive when the workload is large, sustained and efficiently served, but only if the savings exceed the full cost of infrastructure and operations over the period you are evaluating.

The OECD’s 2026 analysis modeled private-hosting economics at several monthly token volumes. It found no evident economic benefit for small workloads below 100 million tokens per month. For its medium workload of 1 billion tokens per month, private hosting became cheaper than pay-as-you-go cloud services only after about 2.5 years. In larger modeled workloads, break-even came sooner.

OECD modeled workload Modeled private-hosting capital costs Modeled break-even timing
Small: below 100 million tokens per month $8,000 GPU cost plus $7,500 installation cost Economic benefits were not evident below this workload level
Medium: 1 billion tokens per month $30,000 GPU cost plus $15,000 installation cost About 30 months
Large: 10 billion tokens per month $75,000 GPU cost plus $37,500 installation cost About 2 months
Very large: 50 billion tokens per month $240,000 GPU cost plus $120,000 installation cost About 1 month

These figures are the OECD’s 2026 modeled estimates, not current hardware quotations, a guarantee of savings or a recommendation to purchase a particular system. The capital amounts are GPU and installation assumptions for those modeled workload sizes. A break-even estimate is meaningful only in relation to the scenario’s volume, time horizon and assumptions; it should not be read as a general promise that any organization at a given token count will save money.

The pattern is useful even when your workload differs. Fixed investments are harder to recover when usage is small, intermittent or likely to change. With sustained high volume, those costs can be spread across more output. But a high token count alone is not enough: the model must serve the required workload at an acceptable quality and service level, and the deployment must account for peak demand rather than only average traffic.

What costs belong in a fair comparison?

Compare the cost of equivalent work over the same time period. An API estimate should use the exact model, service mode and expected input and output token volumes. A self-hosted estimate needs both the cost of capacity and the costs of keeping that capacity usable.

Estimate API spending

Calculate input and output separately when the provider prices them separately. For each, multiply the expected token volume by the applicable rate for the selected model and service mode, then add any other applicable charges. Check whether the rate changes with caching, batch processing or another service option; do not apply a rate from one model or mode to another.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Pricing units matter. DigitalOcean’s pricing documentation, last verified on 1 October 2026, illustrates the difference: its serverless inference catalog lists per-million-token prices for many models, while dedicated inference is priced per GPU-hour. Its documentation also says that BYOM model-weight storage is billed monthly and that batch inference may receive discounts for certain providers. These are examples of one provider’s terms, not rules for the wider market. Verify the current rate and billing unit on the provider’s pricing page before estimating or purchasing.

Estimate self-hosting spending

Include the costs that a token-rate comparison can hide. In its private-hosting estimates, the OECD includes GPU and infrastructure installation capital expenditure, as well as electricity, colocation, connectivity, engineering support, insurance and depreciation. For your own estimate, also identify whether capacity is purchased or rented, what infrastructure must be installed, and how much spare capacity is needed to satisfy peak demand.

  • Hardware or rental: record acquisition or dedicated-capacity charges, and the time period over which they apply.
  • Installation and infrastructure: include setup expenditure rather than treating the GPU as the entire initial investment.
  • Power and hosting: account for electricity, colocation or cloud hosting, connectivity and networking under your own operating conditions.
  • Model operations: account for engineering and support, insurance and depreciation where applicable.
  • Utilization and headroom: estimate how much capacity will actually be used, including the capacity kept available for peaks rather than average demand.
  • Storage and service details: include relevant storage, licensing or other charges for the deployment you actually choose.

NVIDIA’s benchmarking methodology also describes total-cost-of-ownership calculations that include hardware depreciation, hosting fees and software licensing. The right cost model therefore follows the serving configuration, not just the price of a GPU or a provider’s headline token rate.

Use a consistent calculation

For an API, estimate the bill over your chosen period from the expected input and output token volumes at the exact model and mode rates. For self-hosting, add the period’s operating and staffing costs to the appropriate share of acquisition, installation and depreciation costs, plus the cost of capacity reserved for peaks. Then compare cost per equivalent task or output, not just cost per token if the systems do not do comparable work.

Use actual usage patterns where possible. A monthly average can conceal bursts that require additional capacity, while a peak-only estimate can overstate the amount of capacity used throughout the month. Treat utilization as an assumption to test: changing it can materially change the apparent cost of self-hosting because the infrastructure bill does not necessarily shrink in step with low request volume.

How should you compare performance?

There is no single “fastest” number that fairly captures model-serving performance. Measure the experience and throughput dimensions that matter for your application, at the intended workload and with comparable model capability, prompts, outputs and quality requirements.

Measure What it tells you What to specify
Time to first token How long a request waits before the response begins Request conditions and the latency target
Inter-token latency How much time passes between generated tokens once output begins Whether the stream feels responsive and smooth under the test load
Tokens per second How quickly tokens are generated Whether the rate is per user or aggregate, and the workload under which it was measured
Requests per second and concurrency How much request traffic the system can handle The intended peak request rate and simultaneous requests
Cost at a service target The cost of producing work while meeting performance and quality needs The target latency, output quality and availability assumptions

NVIDIA’s methodology discusses latency-throughput trade-offs and total-cost-of-ownership calculations. It also points to why results need their configuration attached: model, precision, serving stack, batch size and hardware can all affect what a benchmark shows. A reported tokens-per-second result without those details cannot establish a universal winner between cloud APIs and self-hosting.

Test the workload you actually need

Set the test conditions before comparing systems. Match the model capability as closely as the options allow, and use representative prompt and output lengths. Test concurrency and request volume that reflect the actual peak you need to serve. Decide what response quality is acceptable, and compare systems against the same quality requirement rather than treating a faster but less capable response as equivalent work.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Record the latency and throughput measures together. A system that generates quickly under light load may not meet the desired response time when requests arrive concurrently. Likewise, a low average latency does not answer whether requests per second or peak concurrency is sufficient. The useful result is not the highest isolated rate; it is whether a configuration meets your application’s service target at a sustainable cost.

How can you make the decision for your workload?

Start with usage and service requirements, then test the options that could satisfy them. The OECD estimates are useful reference scenarios, but a local cost model should use your own prices, staffing, utilization and operating conditions.

  1. Describe the workload. Estimate monthly input and output tokens, request patterns, concurrency and peak demand. Separate steady usage from bursts so that an average does not hide required spare capacity.
  2. Set the acceptable service target. Specify the latency experience, throughput, quality and availability your application needs. Include response start time and streaming smoothness if those matter to users.
  3. Select equivalent candidates. Choose the API model and the self-hosted model or configuration that can meet the same capability and quality requirement. Record the model and serving setup; do not compare unrelated configurations as if they did identical work.
  4. Calculate API costs using the exact billing mode. Use separate input and output volume where rates differ, and account for relevant provider options such as caching or batch mode only when they apply to your planned use.
  5. Build the full hosting estimate. Include hardware or rental, installation, power, colocation or cloud hosting, connectivity, engineering support, insurance, depreciation and spare capacity. Use local operating costs rather than assuming the OECD’s scenario applies to you.
  6. Benchmark under representative load. Measure time to first token, inter-token latency, tokens per second and request capacity at realistic prompts, outputs and concurrency. Keep the model, precision, serving stack, batch size and hardware configuration with the results.
  7. Compare cost at the target, not in isolation. If one option misses the required quality or latency, its lower nominal cost does not make it an equivalent substitute. Compare the cost of usable work over a consistent period.
  8. Revisit the decision when assumptions change. Recalculate when workload, model choice, provider rates, hardware or staffing changes. The result is conditional on those inputs, not a permanent label attached to APIs or self-hosting.

What common comparison mistakes should you avoid?

Most misleading comparisons leave out a cost, use mismatched work, or report a performance figure without enough context to reproduce it.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Comparing a token price with a GPU price: those are different units and exclude different things. Add the full operating and capital costs on the hosting side, and calculate API spending for the same time period and volume.
  • Treating open weights as zero-cost inference: model availability does not remove the cost of hardware, installation, electricity, hosting, engineering or spare capacity.
  • Using a monthly average as the whole capacity plan: average volume may not reveal the capacity required for concurrency or peak requests.
  • Comparing different models or output lengths: different capability, prompt and output sizes, or quality targets can make a cost-per-token result irrelevant to the actual task.
  • Reporting one speed number: tokens per second alone does not show time to first token, inter-token latency or request capacity at peak load. Say whether throughput is per user or aggregate.
  • Applying one provider’s billing structure to another: serverless token pricing, dedicated GPU-hour pricing, storage charges and batch discounts are service-specific. Verify the precise mode and current terms.
  • Presenting scenario break-even as a guarantee: the OECD’s numbers are modeled outcomes tied to its assumptions and workload sizes. Your own break-even can differ with utilization, local electricity and hosting costs, hardware, staffing and the service target.
  • Assuming a deployment settles privacy or compliance questions: deployment location alone does not establish that a system meets a particular organization’s requirements. Those questions require assessment of the actual model, data handling, controls and applicable obligations.

What do current hosted GPU examples tell you?

Hosted dedicated GPUs provide a way to evaluate capacity without treating the purchase of hardware as the only self-hosting path. They do not, by themselves, prove that hosting is cheaper or faster than an API; the relevant comparison still depends on utilization, the model, the service target and operating costs.

DigitalOcean’s pricing page, last verified on 1 October 2026, listed dedicated GPU-hour examples of $4.41 per hour for an NVIDIA H100 and $2.59 per hour for an AMD MI300X. These are provider-specific rates, not market-wide prices or total cost estimates. They should be checked again before purchase, and a GPU-hour figure should not be compared directly with a token price without modeling how much equivalent work the system serves in that hour and accounting for other charges.

The same provider documentation distinguishes dedicated inference from serverless inference and lists storage and batch terms that can affect the bill. Treat those details as examples of how pricing structures differ, not as evidence that one deployment option is categorically less expensive.

Frequently Asked Questions

Does self-hosting an AI model automatically make my data private?

No. Where the model runs does not by itself establish how prompts, logs, telemetry or other data are handled, or whether the deployment meets a specific legal or organizational requirement. Review the actual service and data flows against the requirements that apply to your use.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Can I compare a model’s API price with the price of a GPU-hour?

Not directly: one is commonly tied to tokens and the other to time. Estimate how much comparable work the GPU serves during the billed hours, then include the hosting and operating costs needed for that deployment.

Will an open-weight model perform the same as a cloud API model?

Not necessarily. A fair comparison depends on the selected models and serving configurations, and the required quality should be checked on representative tasks rather than inferred from deployment type.

How often should I update an AI inference cost comparison?

Revisit it when model or service choices, workload volume, operating assumptions or provider pricing changes. GPU availability and prices are volatile, so recheck a quoted rate before making a purchase decision.

Product prices and availability are accurate as of the date/time indicated and are subject to change. Any price and availability information displayed on Amazon at the time of purchase will apply.
