You can trade peer to peer without giving an exchange unilateral control of your coins by locking funds behind a rule: multiple signatures, a Lightning payment condition, or a smart-contract condition. But “non-custodial” does not mean trust-free. A mediator, coordinator or oracle may still influence whether a trade completes, and each design has a different refund path, delay and failure risk.
What does non-custodial P2P escrow actually do?
Escrow does not make a payment safe simply by calling it escrow. It changes the conditions under which the locked funds can move. The key questions are who can satisfy those conditions, what happens if the trade stalls, and how long recovery takes.
In a conventional custodial arrangement, an intermediary holds the funds and can send them according to its own account controls. In a rule-based escrow, the funds are instead locked by a Bitcoin script, a Lightning payment condition, or a ledger’s contract mechanism. The intermediary may coordinate a trade or help resolve a dispute without being able to move the funds alone. That distinction depends on the actual keys and release mechanism, not the platform’s label.
Three designs illustrate the difference: Bitcoin multisig with a timeout, Lightning HTLCs and hold invoices, and smart-contract conditions. None removes every trust assumption. Each makes a different compromise between explicit control, speed, fees, reversibility and reliance on a human or software process.

How does Bitcoin multisig escrow work?
Multisig locks an on-chain Bitcoin output so that a required number of keys must authorize spending. In a 2-of-3 arrangement, the buyer, seller and mediator each hold a key, and any two can spend. The mediator can help resolve a dispute, but cannot spend funds alone.
What happens during a normal trade?
- Agree on the rule. The parties need to know who holds each key and how many signatures are needed to release the funds. In the example above, two of the three participants must sign.
- Fund the escrow output. The buyer sends Bitcoin to the script-governed output. The funds are not protected by the intended escrow rule until the funding transaction confirms on-chain.
- Release or recover. After the trade, the required signers authorize a spending transaction. If the trade cannot be completed, a script can provide a timeout recovery path.
BIP112 describes a timeout example using CHECKSEQUENCEVERIFY (CSV): two parties can spend immediately, while one party can recover after a relative delay. The delay begins only after the funding payment confirms, so an unconfirmed funding transaction does not start the recovery clock. The design is therefore exposed to on-chain confirmation and transaction-fee conditions; it is not an instant refund promise.
What should you check in a multisig arrangement?
- Key control: Identify who holds each key and whether any participant can spend without another signer.
- Dispute authority: A mediator may be able to co-sign with either party, which gives that person meaningful influence even without unilateral spending power.
- Timeout branch: Confirm which participant can recover, what event starts the delay, and how the script defines the recovery route.
- On-chain costs and timing: Funding and spending require Bitcoin transactions. Confirmation and fees affect when the funds become usable.
Multisig makes the spending authority visible in the key threshold, but it also asks participants to understand a script-based arrangement and wait for on-chain settlement. The timeout is a recovery branch, not an automatic refund that fires at a precise wall-clock moment regardless of network conditions.

How do Lightning HTLCs and hold invoices lock a payment?
A Lightning HTLC makes a payment conditional on a secret preimage. The recipient can settle by revealing the matching secret; if the timelock expires without that happening, the sender can recover the funds. In a routed payment, each hop has a shorter expiry than the preceding hop, giving the payment route time to resolve in order.
A hold invoice, also called a HODL invoice, keeps a payment unresolved after the sender has committed it. The receiver can release the preimage to settle the invoice, or the payment can be cancelled or allowed to expire so the sender regains control. RoboSats describes hold invoices as locking funds in a wallet and unlocking them according to the receiver’s decision about the invoice status.

What is the hold-invoice trade flow?
- Create and pay the invoice. The buyer commits a Lightning payment to a hold invoice. The payment remains pending rather than settling immediately to the seller.
- Complete the off-chain exchange. The buyer and seller carry out the fiat or other agreed part of the trade. The invoice itself does not prove that this external step occurred.
- Settle or cancel. If the required condition is met, the receiver releases the preimage and the invoice settles. If it is not met, cancellation or expiry can unlock the sender’s funds, subject to the invoice and protocol process.
In RoboSats’ 2024 documentation, the escrow timer defaults to three hours and can be configured from one to ten hours. The documented flow releases escrow after the seller confirms fiat receipt; a dispute can result in sats being released to the winner. Those timings and procedures describe RoboSats, not a universal Lightning rule.
Mostro documents a different, deployment-specific setup: its active mainnet hold invoices have an approximate validity period of two days. The period is volatile and should not be treated as a general hold-invoice duration. Mostro says an invoice can settle after the seller reports fiat receipt, or cancel and unlock through cooperative cancellation, administrator cancellation or expiry.
Where else are HODL invoices used?
Not every hold invoice is a buyer-to-seller escrow. Amboss Magma documents using HODL invoices to bind payment to a channel opening. If the seller does not open the channel or opens the wrong one, the documented failure path is an automatic refund; successful confirmation settles the invoice. That is a service-specific arrangement, not a guarantee that every Lightning hold invoice refunds in the same way.
Mercury Layer’s Lightning Latch applies the preimage approach to a statecoin transfer. The Lightning invoice settles only after both sides complete the required unlock operations. If they do not, a timeout cancels the invoice and the sender can recover control. Here, the condition coordinates a protocol operation rather than simply asking a mediator to decide whether fiat arrived.
Why can a wallet show a payment as pending?
A hold payment may appear as “queued,” “frozen,” “in flight” or “pending,” depending on the wallet. Those labels indicate that the payment has not completed in the ordinary settled state; they do not by themselves explain who can settle it or how a cancellation will work. RoboSats also notes that direct buyer-to-seller hold-invoice escrow has limited support in conventional wallets, so wallet compatibility is part of the setup rather than an afterthought.

How does smart-contract conditional escrow work?
A smart-contract condition locks funds until a specified condition is fulfilled. In the XRPL model, an EscrowCreate transaction locks funds, and an EscrowFinish transaction supplies the matching fulfillment—the key that satisfies the condition. The ledger enforces the transfer once the valid fulfillment is provided.

A condition can be tied to an external event, but the ledger cannot independently observe every real-world fact. For example, an oracle may verify that an event occurred and provide the fulfillment needed to release funds. This creates an oracle dependency: the contract may enforce the final transfer correctly while the parties still rely on the oracle’s accuracy and availability.
That distinction matters for disputes. A smart contract can make the release rule precise, but it cannot automatically decide whether a bank transfer, delivery or other off-ledger obligation really happened unless the system has a way to represent that fact. If an oracle or protocol process supplies the proof, its role is part of the trust model.
Which escrow mechanism fits which trade?
The practical comparison is not simply “which is most decentralized?” Ask what triggers release, where the funds sit, how recovery works, and who can influence a dispute.
| Mechanism | Release trigger | Settlement layer | Failure or recovery path | Main dependency |
|---|---|---|---|---|
| Bitcoin multisig escrow | Required signatures; may include a timeout branch | Bitcoin on-chain transaction | Timeout recovery subject to script rules and funding confirmation | Key holders, mediator co-signing and on-chain confirmation/fees |
| Lightning hold invoice or HTLC | Preimage release or expiry | Lightning channel HTLC | Invoice cancellation or expiry; timing depends on the arrangement | Wallet support, receiver or coordinator behavior, and Lightning routing/payment state |
| Smart-contract condition | Valid fulfillment satisfying the condition | Ledger transaction or protocol state | Condition stays unmet; a protocol or timeout path may apply | Contract implementation and, for external events, oracle accuracy and availability |
Choose multisig when explicit key authority matters most
Multisig is a natural fit when participants want the spending threshold to be explicit and are prepared to handle on-chain transactions. Its strength is the visible division of key authority; its costs are transaction confirmation, fees and the need to understand the timeout branch. A mediator’s role should be evaluated by whether that person can co-sign a payout with one side, not just by whether the platform calls the service non-custodial.

Choose a hold invoice when a Lightning workflow fits
A hold invoice can keep a Lightning payment reversible while an agreed step is pending. It is useful only if the involved wallets and service actually support the hold flow, and if everyone understands who can release the preimage and which cancellation or expiry rules apply. “Pending” funds are not the same as settled funds, and expiry does not mean an instantaneous refund in every situation.
Choose conditional contracts when the condition can be reliably represented
Smart-contract escrow is most compelling when the release condition can be expressed and verified by the ledger or a clearly identified protocol process. If the condition concerns an outside-world event, ask who supplies the fulfillment and what happens if that oracle is unavailable or wrong. A more expressive condition does not remove the assumptions required to establish that it has been met.
What should you verify before sending funds?
Before using any escrow, map the release rule and the failure path in plain language. If you cannot explain who can cause settlement and how the sender gets funds back, the word “escrow” is not enough to make the arrangement clear.
- Who can move the funds? List the key holders, signature threshold, preimage holder or fulfillment authority. Distinguish a coordinator that matches orders from one that can trigger or control payout.
- What exactly counts as completion? Identify the event that releases funds, and whether it is confirmed by the buyer and seller, a mediator, an oracle or protocol state.
- What is the timeout and when does it start? For on-chain recovery, check whether the clock begins at funding confirmation. For an invoice, confirm its expiry and cancellation procedure.
- How does a dispute resolve? Find out who decides the outcome and which signatures or secret release that decision requires. A mediator may not be a custodian, but can still have substantial authority over a two-party dispute.
- What can delay recovery? Consider on-chain confirmation, fees, Lightning channel liquidity, wallet behavior and dispute handling. Do not assume that a timeout means the coins instantly appear as spendable in a wallet.
- Can the wallet handle the exact mechanism? Confirm that it supports the invoice or multisig arrangement being used, not merely ordinary Lightning payments or ordinary Bitcoin sends.
What does “non-custodial” not guarantee?
It does not guarantee that no third party has influence, that every dispute will be fair, or that funds can be recovered immediately. It describes control under a particular rule. A coordinator might not hold the buyer’s keys yet still decide when to reveal a preimage; an oracle might not hold funds but still attest to the event that unlocks them.
Nor does it guarantee identical timing across services. RoboSats’ configurable one-to-ten-hour timer and Mostro’s approximate two-day invoice validity are service-specific published settings, not protocol-wide standards. Likewise, on-chain recovery depends on a confirmed funding payment and applicable transaction conditions, while Lightning settlement depends on the payment’s conditional state and the parties’ ability to complete or cancel it.

The useful test is to trace the coins through both success and failure. For each step, ask what the software enforces, what a person can decide, and what must happen before the sender has control again. If the answer depends on a coordinator or oracle, include that dependency in the trust assessment even when the underlying funds are technically locked by code.
Frequently Asked Questions
Can the escrow coordinator steal my Bitcoin?
That depends on the keys and release authority, not the coordinator label. Check whether the service can sign a spend alone, reveal a required preimage, or direct an authorized payout; matching buyers and sellers alone does not establish unilateral control.
What if a seller says they never received my fiat payment?
The escrow mechanism cannot itself prove a bank or cash transfer unless the arrangement includes a defined way to verify that event. Check the dispute process before funding, including who evaluates evidence and who has the power to release or cancel the locked payment.

No. Ordinary Lightning invoice support does not necessarily mean a wallet can safely manage a held, unresolved payment. RoboSats specifically notes limited support for direct buyer-to-seller hold-invoice escrow in conventional wallets.
Does a timeout mean my coins return automatically at the exact deadline?
Not necessarily. A timeout defines when a recovery path may become available under the relevant script or invoice rules; wallet state, confirmation, fees, payment routing and the service’s cancellation process can affect when funds are usable.
