The most reliable comparison combines three tests: backlog quality (how much revenue is genuinely funded and when it can convert), normalized profitability and cash conversion (what the business earns after removing accounting noise and working-capital distortions), and valuation on matched business models (whether the multiple fits the company’s cycle, leverage and execution risk). A large order book or a low EV/EBITDA multiple is not automatically better. Build a like-for-like peer set, standardize definitions, score conversion and cash generation, then value each company against peers with similar economics.
Start with a like-for-like peer set
Capital-goods companies can look similar on a stock screen while having very different economics. Separate the companies before comparing any ratio.
Classify the operating model
- Original-equipment manufacturers (OEMs): sell machines or systems, often with project and warranty exposure.
- Project businesses and systems integrators: recognize revenue over long contracts and are sensitive to milestones, claims and cost overruns.
- Distributors: carry inventory and earn a spread; their backlog is usually less informative than inventory turns and customer demand.
- Aftermarket and service providers: generate recurring parts, maintenance and retrofit revenue, usually with steadier margins.
- Equipment-rental and contracting models: monetize an installed fleet or service capacity; utilization, rates and fleet capex matter more than booked equipment orders.
Compare companies within these cohorts first. A service-heavy business can deserve a higher multiple than a project contractor even when the contractor reports a larger backlog, because recurring revenue and working-capital needs differ.

Align accounting and period definitions
Use the same fiscal year or make an explicit bridge. Convert currencies consistently and decide whether you are using reported or adjusted figures. Keep consolidated and segment data separate: a company may disclose backlog for one division but revenue and margin for the whole group. Record whether a figure is trailing twelve months, a fiscal-year forecast or a quarter-end snapshot.

Write every metric with its definition. “EBITDA” may be reported, adjusted for restructuring, or adjusted again for acquisition accounting. “Orders” may include framework agreements, options or cancellations, while “backlog” may include only signed and funded work. A spreadsheet that mixes these definitions creates false precision.
Measure backlog quality, not just backlog size
Backlog is a measure of potential future revenue, not guaranteed profit or cash. Analyze its size, coverage, timing, funding and risk together.
Use four core backlog measures
- Absolute backlog: the contracted value reported at a stated date and in a stated currency.
- Backlog-to-revenue coverage:
backlog ÷ trailing or forecast revenue. State which revenue denominator you use. - Book-to-bill:
order intake ÷ revenuefor the same period. A ratio above 1.0x means orders replaced more than one period of revenue, but says nothing by itself about margin or cash. - Conversion schedule: the share expected to become revenue within 12 and 24 months.
Track gross orders, cancellations and net orders separately when the company provides them. Framework agreements and options should not be treated as equivalent to funded purchase orders.

Test funding and cancellation risk
Ask whether each project has a final investment decision (FID), financial close or an equivalent funding approval. Inspect termination rights, customer deposits, performance guarantees, liquidated damages and change-order provisions. Customer and geographic concentration matters: a backlog dominated by one customer, country or commodity can fail together when conditions change.
Cadeler illustrates why conditionality belongs beside the headline number. It reported a EUR 1,919 million backlog, with 77% having positive FID while EUR 568 million remained subject to counterparty FID. The two figures must be read together: the nominal backlog includes work whose funding status is not yet equivalent to firm, executable revenue.
Read conversion guidance literally
FLSmidth reported DKK 10,893 million of backlog at 2025 year-end and expected 65% to convert in 2026. Its 2025 book-to-bill ratio was 103.0%. That combination gives more information than backlog alone: it indicates both the amount carried into the year and the portion management expects to recognize soon.

North American Construction Group separated three different visibility levels: $3.9 billion of contractual backlog, $1.2 billion secured for 2026, and a $12.6 billion bid pipeline. Contractual work, near-term secured work and unawarded bids should occupy separate columns in your model; a bid pipeline is an opportunity set, not backlog.

| Company or data set | Reported measure | Period and qualification | How to use it |
|---|---|---|---|
| Cadeler | EUR 1,919 million backlog; 77% positive FID; EUR 568 million subject to counterparty FID | Company-reported figures; funding conditionality differs within the total | Separate funded and conditional amounts before estimating revenue coverage |
| FLSmidth | DKK 10,893 million backlog; 65% expected to convert in 2026; 103.0% book-to-bill | Backlog at 2025 year-end; conversion is management expectation | Use the conversion percentage to build near-term revenue, then test execution risk |
| North American Construction Group | $3.9 billion contractual backlog; $1.2 billion secured for 2026; $12.6 billion bid pipeline | Company separates contractual, secured and pipeline categories | Do not add the bid pipeline to contracted backlog |
| Indian large capital-goods companies | About Rs 5.2 lakh crore order books; book-to-bill about 3.7x in fiscal 2026 versus 3.1x in fiscal 2024 | CRISIL Ratings, as of December 2025; sector aggregate | Use as a market-cycle indicator, not as a comparable company backlog |
Coverage is useful only when the denominator and recognition policy match. A two-year backlog at a low-margin contractor is not economically equivalent to a two-year backlog at a service business with deposits and short installation cycles.
Use book-to-bill with coverage and profitability
Book-to-bill above 1.0x indicates that incoming orders exceed current-period revenue. It does not prove profitable growth: orders can carry low prices, long payment terms, heavy engineering content or cancellation clauses. Check whether reported intake is gross or net of cancellations and whether it includes multi-year framework awards.
CRISIL Ratings reported that order books of large Indian capital-goods companies rose about 1.5 times over two fiscals to roughly Rs 5.2 lakh crore as of December 2025. The sector’s book-to-bill ratio was about 3.7x in fiscal 2026, up from 3.1x in fiscal 2024. Those figures describe broad demand and visibility; they do not establish that every company will convert the orders at the same margin or cash yield.
For an individual company, chart book-to-bill quarterly and annually, then overlay backlog/revenue and order cancellations. A falling book-to-bill with stable backlog may simply reflect a large opening backlog; a high book-to-bill with falling backlog can indicate cancellations, rapid delivery or inconsistent definitions.

Build an adjustment bridge
- Start with reported revenue and operating profit under the same accounting standard.
- Add back restructuring only when it is genuinely non-recurring; recurring “restructuring” should remain an economic cost.
- Identify acquisition accounting, stock compensation, warranty provisions, contract-loss charges and litigation separately.
- Check whether management excludes customer-relationship amortization, integration costs or performance-based payments.
- Recalculate the margin after every adjustment and retain a conservative case with fewer add-backs.
Gross margin shows pricing, product mix and input-cost recovery. EBIT captures depreciation and the cost of owned assets. EBITDA is useful for comparing operating performance across different depreciation policies, but it can overstate economics for fleet-heavy or maintenance-intensive businesses. Use EBITA when acquisition amortization is material and recurring.
Interpret the available company examples
Aebi Schmidt’s 2026 guidance called for sales of $1.95–$2.15 billion and adjusted EBITDA of $175–$195 million, alongside a long-term target for a mid-teens adjusted EBITDA margin. The range implies a near-term adjusted margin of roughly 8.1% to 10.0% when each EBITDA endpoint is divided by the opposite sales endpoint; management’s long-term target is not the same as the 2026 forecast. Keep both in the model and test the path between them.
GE Vernova reported Q2 2026 adjusted EBITDA of $1.2 billion and an 11.3% adjusted EBITDA margin. Do not rank that percentage against Aebi Schmidt’s guidance without reconciling segment mix, period, currency, and adjustment definitions. A company with more service revenue can sustain a different margin structure from one delivering large projects.
Track margin direction and mix
Calculate year-over-year and sequential change, then explain it with price, volume, mix, productivity, input costs and under- or over-recovery of project costs. Separate margin expansion caused by temporary milestone profits from durable improvement in service share or pricing power. Backlog growth that lowers future margin is not value creation.
Test whether earnings turn into cash
Bridge operating profit to operating cash flow (OCF) and free cash flow (FCF). A useful definition is FCF = operating cash flow − capital expenditure, with maintenance and growth capex shown separately where disclosed.
Disaggregate working capital
- Customer advances and milestone receipts: can make a project cash-generative before revenue is recognized.
- Receivables: rising receivables may signal slow acceptance, disputes or aggressive revenue recognition.
- Inventory and work in progress: builds consume cash and can become obsolete if specifications change.
- Payables and contract liabilities: supplier financing and deposits may reverse when the project peaks.
GE Vernova reported $5.5 billion of operating cash flow and $5.1 billion of free cash flow in Q2 2026. Treat these as period-specific results and inspect the cash-flow bridge for milestone timing, advances and one-off releases before extrapolating them.

Chart Industries’ guidance paired adjusted EBITDA of $1.08–$1.15 billion with FCF of $400–$475 million, explicitly citing working-capital management and the timing of cash milestone payments. The gap between EBITDA and FCF is a reminder to model conversion rather than applying a standard percentage to every company.
Calculate conversion ratios
Use OCF ÷ EBIT, FCF ÷ EBITDA and multi-year cumulative FCF/EBITDA. Explain unusually high or low years instead of averaging them away. Capital-intensive businesses may show acceptable earnings but weak FCF because of fleet replacement or factory expansion. Conversely, a year of large customer deposits can flatter cash conversion before the associated costs arrive.
Choose valuation multiples that match the business
Use several denominators, but compare like with like.
| Multiple or yield | Best use | Main caveat |
|---|---|---|
| EV/EBITDA | Operating comparison across different debt and tax structures | Ignores maintenance capex, working capital and depreciation burden |
| EV/EBIT or EV/EBITA | Asset-intensive businesses and acquisition-heavy groups | Depreciation policies and amortization can differ |
| P/E | Companies with comparable leverage, tax rates and non-operating items | Distorted by debt, tax losses, pensions and one-time items |
| FCF yield | Businesses with stable, repeatable cash conversion | Misleading when milestone timing or working capital is volatile |
Use forward multiples for forward earnings and trailing multiples for trailing earnings; never mix a forward EBITDA numerator with a trailing enterprise value comparison without labeling it. Enterprise value should include net debt and be adjusted for lease liabilities, pensions, minorities and other claims when they are material.
Run operating sensitivity cases
Model at least three cases for volume or revenue, margin, working capital and terminal growth. A project company may need a downside case with delayed conversion and cost overruns; a service company may need a case for lower utilization or renewal rates. Show how the multiple changes when net debt rises because backlog consumes cash.
A lower multiple can be rational compensation for weaker backlog quality, higher cyclicality, leverage, customer concentration or execution risk. A premium multiple requires evidence such as funded backlog, recurring aftermarket revenue, resilient margins and dependable FCF—not simply a faster recent order-intake rate.

Build a repeatable comparison scorecard
Use one row per company and preserve the source period and definition in every cell. Recommended columns are:
- Backlog and backlog/revenue coverage
- Book-to-bill and order cancellations
- Secured or FID-backed percentage
- Revenue expected within 12 and 24 months
- Aftermarket or service share
- Gross margin, EBIT/EBITDA margin and margin trend
- OCF and FCF conversion
- Maintenance and growth capex intensity
- Net debt/EBITDA, leases and pension obligations
- End-market and customer concentration
- EV/EBITDA, EV/EBIT, P/E and FCF yield on consistently defined periods
A practical workflow
- Define the cohort: exclude distributors, service specialists or contractors that do not share the same revenue and capital model.
- Normalize the calendar and currency: align fiscal years and convert reported figures consistently.
- Rebuild backlog: split signed, funded, conditional, optional and bid-pipeline amounts.
- Forecast conversion: apply disclosed 12- and 24-month percentages, then stress delays and cancellations.
- Reconcile margins: create reported, management-adjusted and conservative earnings lines.
- Bridge to cash: model deposits, milestones, receivables, inventory, payables and capex.
- Calculate valuation: adjust enterprise value for debt-like claims and use matched forward or trailing denominators.
- Score risk: mark concentration, leverage, conditional backlog and execution complexity explicitly.
- Document the decision: state which assumption—conversion, margin, cash yield or multiple—drives the conclusion.
Common comparison errors and fixes
“The biggest backlog wins”
Why it fails: backlog may be conditional, low-margin or years from conversion. Fix: report funded share, timing, customer concentration and expected gross or EBIT margin.
“Book-to-bill above one means growth is safe”
Why it fails: intake can include frameworks, options or orders that later cancel. Fix: reconcile gross and net orders and compare intake with backlog movement and cash deposits.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
“Adjusted EBITDA makes companies comparable”
Why it fails: adjustment policies differ and recurring costs can be excluded. Fix: maintain a reported-to-adjusted bridge and a conservative EBIT or EBITDA line.
“EBITDA equals cash”
Why it fails: inventory, receivables, milestone timing and capex can absorb cash. Fix: analyze multi-year OCF and FCF conversion with working-capital drivers.
“The lowest multiple is undervalued”
Why it fails: the discount may price in leverage, weak funding, cyclicality or execution risk. Fix: compare within business-model cohorts and run downside sensitivities.
What a defensible conclusion looks like
A strong comparison does not end with one ratio. It identifies the company whose backlog is most executable, whose margins are measured on a consistent basis, whose earnings convert to cash through the cycle, and whose valuation still works after realistic downside assumptions. Present the evidence in that order: funded demand, profitable delivery, cash realization and only then the price paid for those economics.
