There is no single best observability platform for every AI agent. The right choice is the one that shows the complete execution path—from prompt and retrieval through model calls, tool invocations, retries, memory and handoffs—and then turns surprising production runs into reviewed, repeatable evaluation cases. LangSmith is the most natural starting point for LangChain or LangGraph teams; Langfuse and Phoenix are strong self-managed or open-source choices; Braintrust suits evaluation-first programs; Datadog fits organizations standardizing on an existing telemetry stack; Helicone and Portkey emphasize gateway-style visibility; and Weights & Biases Weave fits teams already using W&B.

Use the comparison below as a shortlist, then run a proof of concept with your own multi-step agent. A polished trace screen is not enough if reviewers cannot label failures, datasets cannot be versioned, or scores cannot be reproduced before the next deployment.

What AI-agent observability must show

Traditional application monitoring answers questions such as whether a request returned HTTP 200, how long it took, and whether a service was available. An agent can pass all of those checks while giving a wrong answer, selecting an unsafe tool, violating a policy, or producing an output that a domain expert rejects. LangChain’s August 16, 2026 guide describes this distinction plainly: an error log may show when something failed, but an agent run can finish successfully and still be bad.

A useful platform therefore combines tracing, evaluation, review and a production change loop. NVIDIA’s AI-Q documentation describes the minimum execution record as traces for the agent itself, every LLM call, each tool invocation and token usage. Its Phoenix material adds the details buyers should demand: a full execution tree, per-call token usage and cost, latency, and the inputs and results of tool calls.

Hierarchical traces, not flat request logs

Each user request should expand into nested spans or equivalent nodes. At a minimum, preserve:

  • the incoming request, user or tenant metadata and workflow or feature name;
  • system, developer and user prompts, including the prompt version;
  • model name, provider, parameters, streaming status, response and finish reason;
  • token counts for input, output and total usage, plus the price used for an estimate;
  • retrieval queries, selected documents, scores and the context supplied to the model;
  • tool names, arguments, returned values, errors, retries, timeouts and authorization decisions;
  • memory reads and writes, agent handoffs, planner steps and parallel branches; and
  • timestamps, latency for each child span and the complete wall-clock duration.

Without this hierarchy, a team can see that a request was slow or expensive but cannot identify whether retrieval, a particular model, a retry loop or a tool caused the problem.

Trace-to-evaluation workflow

Production traces become valuable when a failure can be saved as a dataset item, replayed against a new prompt or model, and compared with the previous result. LangChain’s guidance treats this as an application-development life cycle: discover issues in production, review them, add representative cases to a dataset, evaluate a change offline and then monitor the live release. Ask each vendor to demonstrate that path rather than merely showing a trace viewer.

Human review and judge management

Subject-matter experts need structured annotation—such as correctness, policy compliance, tool choice or citation quality—with a route back into datasets and evaluations. A spreadsheet can collect comments, but it does not give you reviewer assignment, label definitions, agreement measurement, or a reproducible link to the exact prompt and output. Automated judges should be versioned and calibrated against those human labels.

Cost and operational attribution

Request-level spend is only a starting point. Metadata should let you attribute tokens and estimated cost to a workflow, feature, customer segment, model path or tool. This reveals, for example, that a low-volume customer-support flow is expensive because of repeated retrieval and retries, while a high-volume classification path is cheap on a smaller model. Confirm how prices are entered and updated; the figures are estimates, not invoices.

Deployment and data controls

Compare SaaS, hybrid and self-hosted deployment; OpenTelemetry ingestion; redaction before data leaves your network; retention controls; export formats; regional processing; and access controls. Self-hosting can improve control and portability, but it also transfers infrastructure, upgrades, scaling and parts of the evaluation workflow to your team.

Platform shortlist: strengths and trade-offs

Platform Best fit What it emphasizes Important validation point
LangSmith LangChain or LangGraph teams; teams wanting one workflow for development and production Tracing, datasets, prompt optimization, evaluations, annotation queues and production issue discovery Confirm support for non-LangChain components and your deployment and data-residency requirements
Langfuse Teams seeking an open-source, self-managed system Traces, prompts, datasets and evaluations; MIT-licensed and self-managed according to Arize’s comparison Budget for operating the service and verify scaling, retention, upgrades and support
Arize Phoenix Local development and OpenTelemetry-oriented tracing and evaluation Open-source execution-tree inspection, token usage, latency and tool-call visibility Test the path from local traces to the production controls you need
Arize AX Managed production observability and evaluation Span, trace and session evaluations; failure discovery; datasets; experiments; regression coverage Check ingestion, residency, retention and how AX connects to your existing telemetry
Braintrust Evaluation-first teams Datasets, experiments, scores and evaluation runs; prompt development and generic evaluations Verify trace depth for nested tools, retrieval and handoffs if you need more than eval records
Datadog Agent Observability Organizations already standardizing on Datadog AI telemetry correlated with APM, logs, infrastructure, security and cost Compare its agent-specific evaluation and review workflow with purpose-built tools
Helicone Lightweight request and session visibility Latency, provider behavior, usage, spend, caching and routing through a gateway-oriented setup Validate nested multi-agent and tool-span depth for your workload
Weights & Biases Weave Teams already using W&B experiment tracking and model monitoring Trace logging and experiment tracking Confirm coverage for production review, datasets and agent-specific spans
Portkey Provider routing and reliability controls as primary requirements Fallbacks, guardrails and request logs in a gateway-plus-observability model Verify how deeply nested agent execution is represented

Which platform fits your operating model?

Choose LangSmith for a LangChain or LangGraph center of gravity

LangSmith automatically traces LangChain and LangGraph applications, according to NVIDIA’s AI-Q documentation. LangChain presents it as framework-agnostic while emphasizing an application-development life cycle that joins tracing, datasets, prompts, evaluations, annotation and production discovery. It is a sensible first proof of concept when your orchestration code already uses those frameworks and you want the shortest path from a failed run to a regression test.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

During evaluation, instrument any non-LangChain services, retrieval layer and external tools as well. The question is not whether the framework demo looks complete; it is whether one trace contains the entire business transaction.

Choose Langfuse when control and self-management matter

Arize describes Langfuse as MIT-licensed and self-managed, and LangChain lists self-hostable traces, prompts, datasets and evaluations. This makes it attractive when customer data cannot be sent to a third-party SaaS service or when your platform team wants OpenTelemetry-compatible building blocks and the option to inspect or extend the deployment.

Self-hosting is a responsibility, not merely a checkbox. Plan for database capacity, upgrades, backups, retention enforcement, authentication, alerting and on-call ownership. Compare the total operational work with the value of keeping telemetry inside your boundary.

Choose Phoenix for local, OpenTelemetry-oriented work and AX for managed production

NVIDIA recommends Phoenix for local development and documents inspection of execution trees, per-call token usage, latency and tool calls. Its OpenTelemetry orientation is useful when you want instrumentation that is not tied to one orchestration framework. Arize AX is the managed production path: it connects traces to span, trace and session evaluations, failure discovery, datasets, experiments and regression coverage.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

A common pattern is to use Phoenix while instrumenting and debugging locally, then assess whether AX supplies the governance, scale and collaboration controls required in production. Test that handoff with the same trace schema and evaluator definitions rather than assuming local and managed behavior are identical.

Choose Braintrust when quality programs start with datasets and experiments

Arize characterizes Braintrust as a prompt-development and generic-evaluation fit early in an agent journey, while LangChain lists it as an evaluations platform. It is a strong candidate when your team already thinks in terms of curated examples, experiment runs, scores and evaluator versions.

Do not infer deep agent tracing from an excellent evaluation interface. Replay a run containing retrieval, several tools, a retry and a handoff, and inspect whether reviewers can navigate the causal path and preserve the intermediate inputs and outputs.

Choose Datadog when one telemetry estate is the priority

Datadog Agent Observability is most compelling for an organization that already operates Datadog and wants AI telemetry correlated with application performance monitoring, logs, infrastructure, security and cost. Consolidation can reduce the number of agents, dashboards and access systems your operations team maintains.

Run a side-by-side workflow test for semantic quality. Purpose-built agent platforms may provide more direct dataset creation, annotation queues, judge calibration and regression management; an existing observability suite may provide broader infrastructure context. Choose based on which gap is harder for your team to tolerate.

Choose Helicone for gateway-style visibility

Helicone focuses on request and session visibility, latency, provider behavior, usage, spend, caching and routing. That is useful for teams seeking a lightweight gateway layer and fast answers about provider performance or cost. Before committing, send it a genuinely nested workload with multiple agents, retrieval and tool calls. Confirm that the resulting spans preserve parent-child relationships and tool inputs and results rather than collapsing into one request record.

Choose Weave when W&B already anchors experimentation

NVIDIA documents Weights & Biases Weave as a trace-logging and experiment-tracking backend. Existing W&B users may gain a familiar place to connect runs, model experiments and production traces. Verify the less visible requirements—human review, dataset versioning, evaluator management, retention and export—against your release process.

Choose Portkey when routing and guardrails drive the purchase

Portkey combines provider routing, fallbacks, guardrails and request logs in a gateway-plus-observability model. It can be a good fit when resilience and policy controls are the first buying criteria. Treat trace depth as an explicit acceptance test: map planner steps, retrieval, tool arguments, retries and handoffs and check whether each remains queryable after routing across providers.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

A seven-step buying and proof-of-concept process

  1. Instrument one representative agent. Select a production-like workflow with at least one model call, retrieval, two tools, a retry or timeout path and, if applicable, a handoff between agents. Use the vendor SDK or OpenTelemetry and attach workflow, customer-segment and release metadata.
  2. Inspect the complete trace. Confirm that prompts and outputs, model parameters, token counts, latency, retrieval context, tool arguments and results, errors, retries and handoffs appear as nested spans. Check both successful and failed runs, including a streamed response.
  3. Inject known failures. Create controlled cases for wrong retrieval, an unavailable tool, an invalid argument, a policy violation, a timeout and an answer that is fluent but factually wrong. The platform should make the causal step obvious and let you group similar failures.
  4. Turn failures into a versioned dataset. Save the exact input, relevant context, expected behavior and labels. Record dataset versions and evaluator versions so a future score can be reproduced after prompts, models or tools change.
  5. Run offline and sampled online evaluations. Compare a candidate release with the current one on the curated dataset, then sample live traffic for the same checks. Measure task success, factuality, policy compliance, tool selection, latency and cost separately; a single composite score can hide a serious regression.
  6. Run a human-review calibration. Have domain reviewers label a sample using written criteria. Compare their agreement with automated judges, investigate disagreements and adjust the rubric or reference answers before making the judge a release gate.
  7. Verify governance and economics. Test redaction, retention deletion, regional processing, role-based access, export and self-hosting or hybrid operation. Attribute cost to a workflow or customer segment, then model expected volume, storage and evaluator usage before procurement.

How reliable are automated judges?

Automated grading accelerates triage but should not be treated as an infallible replacement for experts. Groundcover’s September 3, 2026 guide cites the MT-Bench study by Zheng and colleagues at NeurIPS 2023: GPT-4 agreed with human annotators 85% of the time, while humans agreed with one another 81%. Those figures describe one study and task setup, not a universal accuracy guarantee.

The same guide reports a 2024 study by Feuer and colleagues covering 152,380 data points. It found that concise answers reduced win probability by 63%, while factual wrongness reduced it by 13%. The result is a warning against simplistic style-based judges: verbosity or answer length can dominate a score even when factual quality is the real requirement.

Groundcover also summarizes Judge-Bench results across 11 LLMs and 20 NLP datasets. Average Cohen’s kappa was 0.10–0.28, and the researchers concluded that LLMs were not yet ready to systematically replace human judges in NLP. Treat that conclusion as a calibration requirement, not as a reason to abandon automated checks.

The guide reports 10–15% day-to-day variation in the same evaluation and says a three-judge cohort reduced that variation by at least half; the cited page does not state the Scale AI researchers’ year. Use multiple judges only after measuring their agreement and cost. Reference-guided grading, position swapping, multiple independent judges and periodic human labels reduce predictable bias, but none removes the need to inspect disagreements.

Data, privacy and deployment questions to settle

Redaction and sensitive content

Decide whether prompts, retrieved documents, tool arguments and outputs may contain personal, financial, health or confidential data. Test redaction before ingestion, not only masking in the user interface. A trace that stores the unredacted value in a child span, error payload or evaluator dataset still exposes it.

Retention, residency and deletion

Map retention periods separately for raw traces, evaluation datasets, reviewer comments and aggregate metrics. Ask where each class is stored and processed, how regional requirements are met, and whether deleting a user or tenant removes copies from indexes, exports and backups.

OpenTelemetry and portability

OpenTelemetry can reduce instrumentation lock-in and make it easier to send spans to another backend. Confirm that the vendor preserves agent-specific fields—prompt versions, token usage, tool arguments and evaluation links—rather than accepting generic spans while dropping the information you need.

Self-hosting economics

A self-managed platform may lower SaaS dependence and increase control, but your team owns uptime, upgrades, storage growth, backups, security patches and incident response. Include those labor and infrastructure costs in the comparison, along with the work of building review queues or evaluator management if the product does not provide them.

Common buying mistakes and their fixes

  • Choosing the prettiest trace. Fix it by replaying a complex run and checking every causal span, not just the final answer.
  • Monitoring HTTP success as quality. Add semantic evaluations for correctness, policy, retrieval grounding and tool choice.
  • Keeping failures in chat or spreadsheets. Require one-click or API-based conversion of a trace into a versioned dataset item with reviewer labels.
  • Using one uncalibrated LLM judge. Compare it with domain labels, use reference-guided criteria and track disagreement over time.
  • Ignoring cost metadata. Attach workflow and customer dimensions, include retries and tool calls, and verify the price table used for estimates.
  • Assuming self-hosted means zero operational work. Assign ownership for upgrades, backups, scaling, access control and retention deletion before signing off.
  • Testing only the happy path. Include timeouts, malformed tool arguments, unavailable providers, retrieval misses, policy refusals and multi-agent handoffs in acceptance tests.

Practical recommendations by scenario

Your situation Start with Why What to prove before adoption
LangChain or LangGraph is central to the application LangSmith Automatic framework tracing plus datasets, prompts, evaluation and annotation workflow Coverage of external services, deployment boundary and export
