AI-assisted work is cheaper over a five-day period only when the value of verified labor time released exceeds every added cost. Those costs include the software or API bill, setup and training, human review, corrections, privacy controls and coordination. Measured gains vary sharply by task: one field experiment found two fewer email hours per week for treated users, while other studies found productivity changes of 15% to about 21% on specific support and software tasks. A five-day estimate therefore needs your worker’s loaded cost, actual AI-assisted hours, review time and tool price—not a generic claim about what an AI model can do.
What does “cheaper” mean in an AI-assisted workflow?
There are three different outcomes, and only one is an immediate spending reduction. A workflow can use less paid labor for the same output, produce more output for the same payroll, or release time that becomes slack rather than a budget cut.
- Lower spending: fewer paid hours, fewer contractor invoices or avoided hiring produce a measurable cash reduction.
- More capacity: the same employee finishes more tickets, documents or code without a larger payroll.
- Better schedule quality: repetitive work is shortened, but the employee uses the time for training, backlog reduction or recovery. This has value even when payroll does not fall.
For an employee, use a fully loaded hourly cost: wages plus employer taxes, benefits, paid leave, equipment and relevant management overhead. For an outside contractor, use the actual billable rate, including minimum blocks or retainers. Do not mix a contractor rate in the baseline with an internal wage in the AI case; that makes the apparent saving meaningless.

net five-day saving = (baseline human hours − AI-assisted human hours) × loaded hourly labor cost − AI tool cost − setup/training cost − review/correction cost − other implementation cost
“AI-assisted human hours” should mean the time spent producing the work with the tool, before separately counted review and correction. If review is already included in that number, set the separate review line to zero; otherwise you will subtract it twice.
What each input should include
- Baseline human hours: time required for the same accepted output without AI during five working days.
- AI-assisted human hours: prompting, editing and execution time that replaces the baseline activity.
- Loaded hourly cost: the employee’s fully loaded internal cost or the contractor’s actual rate, stated explicitly.
- AI tool cost: the portion of a subscription, seat, usage fee or API bill attributable to the five-day period. Include metered overages.
- Setup and training: account configuration, prompt or workflow design, onboarding and security review.
- Review and correction: fact checking, testing, redrafting, rework and approvals required to reach the same quality threshold.
- Other implementation cost: integration, data preparation, coordination, compliance controls or temporary parallel running.
How to build the estimate step by step
- Choose one repeatable output, such as a week of support tickets, a defined software task or a batch of reports. Do not start with an entire occupation.
- Measure a no-AI baseline for the same quality standard. Record active work time and the number of accepted outputs.
- Run the AI-assisted version for five days. Log prompting, editing, waiting, review and correction separately.
- Apply the loaded labor cost to productive and review hours. Add the actual five-day share of the tool bill and one-time setup expenses.
- Calculate conservative, midpoint and optimistic cases. Change the hours saved and review burden, not the quality requirement.
- Decide whether a positive number becomes lower spending, additional billable output or simply capacity. Only the first is an automatic budget saving.
What do measured studies show about time and productivity gains?
The strongest evidence is task-specific rather than a universal “AI makes work cheaper” rate. These findings help set ranges, but none supplies a guaranteed dollar result for your five-day workload.
| Source and date | Measured finding | How to use it in a cost estimate |
|---|---|---|
| Federal Reserve Bank of St. Louis, 2025 (survey data from August and November 2024) | AI assisted 1.3%–5.4% of all U.S. work hours; among workers who had used AI in the prior week, the share was 6.0%–24.9%. | Adoption intensity is usually modest. Do not assume all 40 weekly hours become AI-assisted. |
| National Bureau of Economic Research, 2025 | A field experiment across 66 firms and 7,137 knowledge workers found two fewer hours of email per week for treated users who used the tool. | Email is a plausible narrow pilot, but the result does not imply two hours saved in every occupation. |
| Quarterly Journal of Economics, 2025 | Customer-support agents resolved 15% more issues per hour on average in a study of 5,172 agents. | Use output-per-hour gains only if quality and issue mix remain comparable; more tickets is not a saving unless capacity or staffing changes. |
| IEEE/ACM, 2025 | A randomized trial with 96 Google software engineers found about 21% shorter time on a complex enterprise software task. | Apply the result to a similar engineering task, then subtract testing, code review and integration time. |
| Anthropic, 2025 | An analysis of 100,000 Claude conversations estimated about an 80% task-time reduction and a $54 median professional-labor-equivalent task cost. | These are model-derived estimates, not a payroll measurement, and omit validation time. Treat them as an upper-bound scenario rather than a budget promise. |
| European Union Publications Office, 2026 | Matched European firms adopting AI showed a 4% labor-productivity increase. Gains were concentrated in medium and large firms with complementary software, data and training. | Small teams without those complements may see less benefit; include enablement costs in the estimate. |
The International Labour Organization’s 2026 review concludes that “productivity gains are real albeit often unverified and uneven.” It also reports that “worker-reported time savings of a few per cent of working hours have not yet translated into higher measured output, earnings or employment.” In other words, a faster task is not automatically a cheaper week.

How much can AI save in one five-day workweek?
The following example is deliberately illustrative. It assumes a 40-hour baseline and a $50 fully loaded employee cost. The AI execution hours exclude review, which is listed separately; the tool, setup and implementation amounts are example assumptions that must be replaced with your actual figures.
| Case | Baseline hours | AI execution hours | Gross hours released | Review/correction | Tool | Setup/training | Other cost | Net five-day result |
|---|---|---|---|---|---|---|---|---|
| Conservative | 40 | 38.5 | 1.5 × $50 = $75 | $50 (1 hour) | $30 | $100 | $25 | −$130 |
| Midpoint | 40 | 34 | 6 × $50 = $300 | $75 (1.5 hours) | $30 | $100 | $25 | $70 |
| Optimistic | 40 | 28 | 12 × $50 = $600 | $60 (1.2 hours) | $30 | $50 | $25 | $435 |
The conservative case loses money because a small time gain cannot recover fixed setup and review costs in only five days. The midpoint creates a modest positive result. The optimistic case is attractive, but it requires a large, verified reduction in execution time and does not follow automatically from a model benchmark.
What is the break-even point?
With the illustrative $50 hourly cost, $30 tool charge, $100 setup, $75 review and $25 implementation cost, total non-labor cost is $230. Break-even requires 4.6 net labor hours released ($230 ÷ $50), after review has been accounted for. If the same work is performed by a contractor at $100 per hour, the threshold falls to 2.3 hours; if the loaded internal cost is $30, it rises to 7.7 hours.

Which tasks and occupations are most likely to pay back?
Customer support
Support has measurable throughput potential because issues can be counted and resolution time can be compared. The 2025 study of 5,172 agents found a 15% average increase in issues resolved per hour, but a team should also track reopen rates, escalations, customer satisfaction and policy errors. If quality falls, correction time can erase the apparent gain.
Software engineering
The IEEE/ACM randomized trial found about 21% shorter time on a complex enterprise software task for 96 Google engineers. Engineering estimates must include test execution, security scanning, code review, debugging and deployment coordination. A shorter first draft is not a shorter accepted change unless those controls remain within the quality threshold.
Email and administrative work
The NBER field experiment found two fewer email hours per week for treated users who actually used the tool. This is useful for a narrow inbox pilot, but email time may be replaced by meetings, follow-up or review. Count only hours that disappear from the target workflow or become measurable additional output.
Writing, analysis and document work
Drafting can be easy to accelerate while verification remains expensive. For regulated, technical or customer-facing material, log source checking, citation review, numerical validation, style editing and approval as separate labor. A draft-time percentage is not a safe proxy for end-to-end savings.

Management and coordination
Managers may use AI for summaries, plans or status reports, but coordination costs are distributed across a team. Include the time reviewers spend correcting a shared document and the cost of inconsistent decisions. A private time saving may not reduce total team hours.
What hidden costs can make AI more expensive?
- Validation: Anthropic explicitly notes that its estimate cannot account for additional human time spent validating quality or accuracy outside conversations. That omitted time belongs in your review line.
- Rework: A plausible but wrong answer can require more editing than a clean manual draft. Track defects and the minutes spent fixing them.
- Privacy and compliance: Data classification, redaction, access controls, retention rules and legal review can be required before a tool is approved.
- Integration: Connecting an assistant to ticketing, document or code systems may require engineering work, testing and ongoing maintenance.
- Training and change management: Prompt practice, templates, supervision and policy updates consume paid hours before the workflow stabilizes.
- Coordination: Multiple people may review AI output, reconcile versions or document why a recommendation was accepted.
- Usage volatility: API calls, long context windows, image generation and peak demand can make a monthly average misleading. Use the actual five-day usage log where possible.
- Opportunity cost: Time spent learning or supervising the tool may displace higher-value work during the pilot.
Does time saved reduce payroll?
Usually not by itself. If an employee finishes routine work early, the released hours may become customer follow-up, quality improvement, training or idle capacity. Payroll falls only when the organization can reduce paid hours, avoid a hire, reduce contractor volume or convert the time into additional billable output with demand to support it.
This distinction matters because the ILO review found that reported time savings of a few percent have not yet translated broadly into higher measured output, earnings or employment. Record the business outcome you expect before the pilot: fewer contractor hours, more accepted cases, a shorter queue or simply a healthier schedule.

Outbyte Driver Updater FREEFix the driver behind crashes, sound loss and screen glitchesFind Drivers →Outbyte PC Repair FREEClear out junk files and repair common Windows errorsFree Scan →How should you run a defensible five-day pilot?
- Define the unit of work. Specify the document, ticket class, code change or inbox category and the acceptance criteria.
- Capture a baseline. For several comparable items, record active labor time, review time, defects, output count and the loaded hourly cost.
- Set data rules. Decide what confidential, personal or regulated information may enter the tool and who approves exceptions.
- Use a fixed workflow. Keep the model, prompt template, tool settings and reviewer role stable for the five-day window so results are comparable.
- Log every minute. Separate generation, editing, fact checking, testing, correction, waiting and coordination. Include failed attempts.
- Check quality blind where practical. Have a reviewer score AI-assisted and unaided outputs against the same rubric without knowing which method produced them.
- Price the week. Apply the formula to conservative, midpoint and optimistic assumptions. Allocate one-time setup separately if the workflow will run longer than five days.
- Choose the outcome. State whether a positive result will cut spending, increase accepted output or improve schedule quality. Set a review date and a stop condition for unacceptable errors.
How should AI-assisted and unaided workflows be compared?
| Comparison axis | Unaided workflow | AI-assisted workflow | What to verify |
|---|---|---|---|
| Labor hours | Baseline active and review time | Execution plus review and correction | Use the same output count and quality threshold. |
| Loaded hourly cost | Employee fully loaded cost or contractor rate | Same rate for comparable human time | Do not substitute salary for a billable rate. |
| Tool/API price | Usually none or existing software allocation | Subscription, usage and overages | Allocate shared and one-time charges consistently. |
| Quality and error rate | Defects, rework and escalations | Same measures plus AI-specific errors | A speed gain with more defects is not a saving. |
| Privacy/compliance | Existing controls | New approval, redaction or retention work | Price the control effort, not just the license. |
| Released time | Not applicable | Lower spending, more output or slack | Identify which of the three actually occurs. |
What common estimation mistakes should you avoid?
- Applying an impressive benchmark to every hour in a 40-hour week when actual adoption is only a few hours. Federal Reserve survey estimates put AI-assisted work at 1.3%–5.4% of all U.S. work hours and 6.0%–24.9% among recent users.
- Counting generated text or code as finished output without review, testing or approval.
- Subtracting review time from the AI case and then claiming it was already included in execution time.
- Calling capacity an expense reduction when headcount, contractor volume or billable demand is unchanged.
- Charging an entire one-time integration to a five-day pilot even though the workflow is intended to run for a year, or spreading a recurring usage bill across too many weeks.
- Ignoring quality thresholds, privacy controls or coordination because they do not appear on the tool invoice.
- Reporting a single point estimate instead of a range. The ILO describes gains as real but uneven, and no available evidence supports one universal dollar break-even result.
What is a defensible decision after five days?
Continue when the measured workflow clears its quality threshold, the net value remains positive under a conservative case, and the released time has a defined business use. Expand cautiously when the midpoint is positive but the conservative case is not; reduce one-time costs, improve prompts or select a better task before scaling. Stop when review, correction, privacy or coordination costs consume the labor value released.

A five-day estimate is therefore a decision instrument, not a promise about AI in general. The reliable question is: for this worker, this task, this quality standard and this price, how many verified hours become economically useful after every new cost is counted?
Frequently Asked Questions
Should I count an employee’s unused time as a financial saving?
Only if the organization can convert that time into a measurable outcome, such as avoiding a hire, reducing contractor hours or producing additional work that would otherwise be purchased. Otherwise classify it as capacity or schedule improvement rather than a payroll reduction.
How do I handle a tool with an unpredictable API bill?
Export the provider’s usage data for the five-day period and price input, output and premium-model calls separately. Add a high-usage sensitivity case for long prompts, retries and peak demand instead of relying on the lowest invoice week.
What quality threshold should an AI pilot use?
Match the threshold to the consequence of an error: customer-support accuracy and escalation limits, software test and security gates, or documented fact and citation checks for professional writing. Reject a time-saving workflow that misses the threshold even if its arithmetic is positive.
Can I use a contractor’s hourly rate for an internal employee?
No. An employee comparison should use fully loaded employment cost, while a contractor comparison should use the actual billable rate and contract minimums. You may show both as separate scenarios, but combining them in one calculation overstates precision.
