Choose an AI agent observability tool by testing six things against a real workflow: complete parent-child traces, visible AI fields, evaluation support, framework and language coverage, deployment and data controls, and predictable operating cost. There is no universal “best” platform. A tool that fits a LangChain application may be a poor match for a custom Python agent, a regulated deployment, or a team that needs experiment management more than live operations.

This guide explains what to verify, how the main candidates differ by situation, and how to run a proof of concept before committing. Product capabilities, packaging, retention, integrations, and billing terms can change, so confirm them in current vendor documentation and contracts.

What is AI agent observability, and why does it need more than ordinary application monitoring?

AI agent observability records how an agent reached an outcome, not just whether an API request returned successfully. A useful record connects the user request to the agent run, model calls, planning or routing steps, tool invocations, tool results, retries, errors, latency, and token usage. The parent-child relationships let an engineer expand one failed run and identify the step that caused the final answer to be wrong, slow, or expensive.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Traditional metrics such as request rate, CPU, and HTTP status remain important, but they do not show whether a model selected the wrong tool, received malformed context, or spent most of a run in repeated retries. AI-specific observability adds trace attributes and evaluation workflows so a team can inspect behavior and compare changes over time. NVIDIA’s AI-Q documentation describes support for tracing “agent execution, LLM calls, tool invocations, and token usage,” while also listing several possible backends. That statement describes the blueprint’s documented capability, not a guarantee that every backend will display every field.

Which capabilities should an AI agent observability tool have?

Use the following criteria as acceptance tests rather than marketing checkboxes. Ask each vendor to demonstrate the behavior with your framework, model provider, and tools.

Can you see the complete execution tree?

Trace completeness is the foundation. A trace should show the top-level run and nested spans for the agent’s decisions, model requests, tool calls, retrieval operations, and errors. Expand several representative runs, including a successful run, a timeout, a tool failure, and a retry loop. Check whether timestamps, duration, status, and parent-child links remain intact when a run crosses process or service boundaries.

Instrumentation paths can produce different trees. A generic OpenTelemetry exporter may capture transport-level spans while omitting framework semantics, and an agent SDK may create a richer hierarchy only when its callbacks are enabled. Do not infer completeness from a product’s support for “agent tracing”; inspect the actual tree emitted by your application.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Are model, token, and tool fields visible where engineers work?

Transport compatibility does not guarantee useful AI views. Send traces that include model name and version, prompt and completion token counts, temperature or other relevant parameters, tool name, tool arguments, tool output, error details, and response status. Verify that these attributes are searchable in the web interface, retained in exports, and available to any alerting or analysis system you use.

Different backends map schemas differently. One may display token counts in a cost panel while another leaves them as unstructured attributes. Confirm the field names, data types, and nesting in a raw export; a value that appears in a screen but is not queryable will be difficult to use for budgets or regression analysis.

Does it support evaluations and experiments?

Trace inspection answers “what happened in this run?” Evaluation workflows answer “did the change improve the system?” Determine whether you need curated datasets, repeatable experiments, human review, automated scoring, prompt versioning, or comparisons between model and agent configurations.

Phoenix documents datasets, experiments, evaluations, tracing, and prompt workflows. Braintrust is a candidate to investigate when experiments and evaluation are central to the development loop. These descriptions indicate areas to explore, not independent benchmark results. During a demonstration, ask how an evaluator links a score to the exact trace, prompt version, model response, and tool activity that produced it.

Does the instrumentation fit your framework and language?

List the exact technologies in your application: language, agent framework, model SDK, web framework, queue, retrieval layer, and tool protocol. Then verify that the candidate’s integration emits the fields you require without extensive custom code. General OpenTelemetry support is useful, but it does not prove that your chosen SDK exposes agent steps or tool arguments.

For example, LangSmith is a candidate to investigate for teams using LangChain or LangGraph that want tracing and evaluation in one workflow. Confirm the current integrations and the behavior of your particular versions. For a custom agent, ask for a minimal instrumentation example and estimate the maintenance work when the framework changes.

What deployment and data controls are available?

Compare hosted, self-hosted, and hybrid architectures. For each, document where traces are stored, how long they are retained, who can access prompts and tool outputs, how secrets and personal data are redacted, and whether data can remain in a required region. Self-hosting changes the operational responsibility; it does not automatically make a system suitable for regulated data.

Langfuse is a candidate for teams considering open-source workflows and self-hosting. Evaluate the database, object storage, upgrades, backups, authentication, and on-call burden that come with operating it. Hosted products may reduce infrastructure work but still require contractual review, access controls, and a clear deletion process.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Can the tool operate at your volume and budget?

Model cost using the units the vendor actually bills: ingested events or spans, retained gigabytes, seats, query volume, evaluation runs, or a combination. A one-time free allowance, a monthly quota, and a per-seat charge are not comparable numbers. Build a worksheet from your expected runs per day, average spans per run, prompt and completion tokens, retention period, number of engineers, and evaluation frequency.

This comparison does not establish current prices. Request a written estimate that separates ingestion, storage, seats, support, and evaluation usage, and ask what happens when a limit is exceeded. Include the cost of operating collectors, databases, and upgrades if you choose a self-managed deployment.

How do the main candidates differ by situation?

The following shortlist is organized by likely fit, not ranked performance. Comparison material includes vendor-authored capability descriptions; no independent feature benchmark or hands-on product test establishes that one option is superior.

Candidate Situation to investigate Questions to verify
LangSmith Applications built with LangChain or LangGraph that want tracing and evaluation in one workflow. Which framework and language versions are supported? Which deployment choices, retention controls, and plan limits apply to your traces and evaluations?
Langfuse Teams considering open-source workflows or self-hosting. What infrastructure, upgrades, backups, authentication, and staffing are required? Does the intended telemetry path preserve all needed fields?
Arize Phoenix Teams seeking an open-source AI/LLM observability tool using OpenTelemetry and OpenInference instrumentation. Which features are available in the open-source project versus commercial Arize AX? Compare deployment, support, access controls, and retention separately.
Arize AX Organizations evaluating the commercial Arize product alongside Phoenix. Do not treat AX and Phoenix as the same product for pricing, support, or deployment. Confirm the commercial package and data terms.
Braintrust Teams where evaluations and experiments drive the development loop. How are datasets, graders, human reviews, and trace-level evidence connected? What are the current usage and retention terms?
Datadog Agent Observability Organizations that want agent signals correlated with an existing Datadog APM and infrastructure operation. Which agent frameworks and instrumentation paths are supported? How are AI fields represented in existing dashboards and billing?
OpenTelemetry Collector Teams needing a production telemetry pipeline, routing layer, or enterprise redaction point. Which processors and exporters provide the required redaction and routing? What additional system supplies evaluations, datasets, or AI-focused analysis?
Weights & Biases Weave Teams considering a backend listed for AI-Q observability workflows. Verify current tracing, evaluation, deployment, retention, and integration behavior with your agent.
Verbose logging Temporary diagnosis or a fallback when a full observability backend is not yet deployed. How will you protect sensitive prompts and tool outputs, search across runs, control volume, and retire debug logging?

How should you run a proof of concept?

A short, controlled proof of concept reveals schema gaps and operating costs that a feature checklist misses. Use the same workflow and instrumentation intent for every candidate.

  1. Select a representative agent. Use a production-like flow with realistic model calls, retrieval, at least two tools, a conditional branch, and an expected failure. Include the model and tool activity that drives your actual latency and token consumption.
  2. Instrument it as you intend to ship it. Send traces through the candidate’s documented SDK, OpenTelemetry path, or collector configuration. Record any wrapper, callback, schema-mapping, or code changes required; a demonstration that relies on manual test annotations is not representative.
  3. Verify the hierarchy. Open successful and failed runs. Confirm that the top-level request contains the agent steps, model calls, tool invocations, retries, and errors in the correct parent-child order. Check that asynchronous jobs and cross-service calls do not orphan spans.
  4. Inspect AI fields. Locate model identifiers, token counts, prompts and responses, tool names, arguments, outputs, latency, status, and error messages. Check both the user interface and a raw export or API response.
  5. Test search, filtering, and correlation. Filter by run ID, user or tenant identifier, model, tool, error, latency, and token range. Follow a trace from an alert or log entry and verify that links remain usable after retention or export.
  6. Run the same evaluation set. Use a small, versioned dataset that represents normal and adversarial cases. Compare outputs, scores, latency, token use, and failure categories; record how much manual work is needed to reproduce an experiment.
  7. Exercise controls. Send synthetic secrets or clearly marked sensitive fields and test redaction before storage. Verify role-based access, deletion, retention expiry, regional storage, audit logs, and export restrictions against your requirements.
  8. Measure operating burden. Note collector resources, SDK overhead, queue or database dependencies, upgrade steps, alert configuration, and time required to troubleshoot a broken integration. Include these items in the total-cost comparison.
  9. Document gaps and billing units. For each candidate, list missing attributes, custom code, unsupported framework features, retention limits, and the vendor’s actual unit of charge. Obtain written answers for any unresolved item before selecting a finalist.

How should deployment, privacy, and retention affect the decision?

Start with a data-flow diagram. Identify every location where prompts, completions, tool arguments, retrieved documents, user identifiers, and evaluator annotations travel or persist. Decide which fields must be redacted at the source, which may be hashed, and which can be retained in full for debugging.

Hosted deployment generally shifts infrastructure maintenance to the provider, while self-hosting shifts upgrades, backups, scaling, incident response, and security hardening to your team. A hybrid design can send sanitized spans to a hosted analysis service while keeping raw payloads in an internal store, but it adds routing and correlation work. Ask about encryption, subprocessors, regional availability, deletion guarantees, and support access rather than relying on a deployment label.

Set separate retention periods for high-value metadata and verbose payloads when the product allows it. Keeping every prompt and tool output indefinitely increases exposure and storage cost; deleting too quickly can remove the evidence needed for incident analysis. Write the policy before the proof of concept so each candidate is tested against the same requirement.

How can you compare cost when vendors use different units?

Normalize the workload before comparing quotes. Estimate:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • agent runs per day and average spans per run;
  • average prompt and completion tokens per model call;
  • bytes of tool inputs, outputs, and retrieved context;
  • number of environments, projects, and engineers;
  • retention days for metadata and payloads; and
  • evaluation runs, dataset rows, graders, and experiment frequency.

Ask each vendor to map those inputs to its billable units and provide an example monthly invoice at low, expected, and peak volume. Check whether retries, failed spans, duplicate exports, archived traces, and evaluation re-runs count. Include support tiers, overage rates, minimum commitments, and the cost of operating any self-managed components. Do not compare a headline allowance in spans with another product’s allowance in seats or evaluation credits.

What common buying mistakes should you avoid?

Assuming OpenTelemetry support means full AI visibility

OpenTelemetry provides a transport and data model, but backends can map AI attributes differently. Send representative traces and inspect the rendered fields and exports before declaring compatibility.

Choosing from a framework logo

A listed integration may cover only a specific language, version, callback path, or operation. Reproduce your own agent’s streaming, asynchronous, retry, and tool patterns during the proof of concept.

Treating self-hosting as a compliance decision

Self-hosting controls where software runs, not whether your configuration, access policy, backups, and data handling satisfy a legal requirement. Have security and legal reviewers assess the complete architecture and contract.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Logging every payload forever

Unbounded prompt and tool-output retention raises privacy, security, and cost risks. Use redaction, sampling where appropriate, tiered retention, and a documented deletion test.

Buying evaluation features without an evaluation process

A dashboard cannot substitute for a maintained dataset, grading criteria, and ownership. Define who updates test cases, reviews disagreements, and approves a model or prompt change before paying for advanced experiment features.

Comparing vendor claims as if they were benchmarks

Capability summaries and vendor-authored comparisons can identify candidates, but they do not measure accuracy, latency, or total cost under your workload. Keep claims separate from results you measure yourself.

What decision framework can a platform team use?

Score each finalist against the constraints that would disqualify it, then weight the remaining criteria by operational importance. A simple worksheet can use these columns:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Must-have trace fields: model, tokens, tool inputs and outputs, errors, latency, and stable correlation IDs.
  • Workflow fit: framework, language, streaming, asynchronous jobs, retrieval, and deployment topology.
  • Development loop: datasets, evaluators, experiments, prompt versions, human review, and regression reporting.
  • Controls: redaction, role-based access, regional storage, retention, deletion, auditability, and export.
  • Operations: deployment effort, upgrades, collector capacity, alerting, support, and incident response.
  • Economics: normalized ingestion, storage, seats, evaluations, overages, and infrastructure.

Reject a candidate that fails a non-negotiable control or cannot emit a required field without fragile custom code. Among the survivors, prefer the one whose traces engineers can actually interpret and whose evaluation workflow matches the team’s release process. Re-run the comparison when the framework, model provider, data policy, or traffic profile changes materially.

Frequently Asked Questions

Can an OpenTelemetry Collector replace an AI evaluation platform?

Usually not by itself. A collector can receive, process, redact, and route telemetry to production backends, but it does not automatically provide datasets, graders, experiment comparison, or prompt-management workflows. Pair it with a backend that supplies the development and evaluation functions you need.

What should we redact from an agent trace before sending it to a hosted service?

Review prompts, model responses, tool arguments and outputs, retrieved documents, access tokens, personal identifiers, and customer-specific metadata. Prefer source-side redaction or tokenization, then verify with deliberately synthetic secrets during the proof of concept; masking only in a display layer may leave the original value stored.

How do we observe agents that run asynchronously or across several services?

Propagate a stable trace or correlation context through queues, workers, and tool services, and test delayed and retried jobs. Confirm that the backend links spans after process boundaries and preserves ordering or timestamps when events arrive late.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

How often should an observability proof of concept be repeated?

Repeat it after major framework or model-SDK upgrades, a change in deployment topology, or a material increase in payload volume. Those changes can alter emitted attributes, trace nesting, retention needs, and billing even when application behavior appears unchanged.
