Use one weekly, 45-minute build-and-plan meeting as your default indie game team agenda. Start with the current playable build, ask one or two focused player questions, decide what the evidence means, choose the next valuable outcome, and finish with named owners and follow-up dates. Add a separate, optional 15-minute check-in only when the team needs frequent coordination.
The template below is deliberately practical rather than a software roundup. It borrows useful planning, review and improvement practices from Scrum, but a custom indie-team meeting is not automatically an official Scrum event. If your team follows Scrum, keep Daily Scrum, Sprint Planning, Sprint Review and Sprint Retrospective as separate events with their distinct purposes.
At a glance
| Name | Best for | Key spec | Checked |
|---|---|---|---|
| Weekly build-and-plan | Most small indie teams | 45 minutes; playable build, focused evidence, next goal and owners | Nov 2026 |
| Daily check-in | Short-term coordination during active development | Up to 15 minutes; inspect progress, impediments and the next day’s plan | Nov 2026 |
| Build or Sprint Review | Inspecting a playable increment with stakeholders | Working session that adapts priorities, not a slide-only presentation | Nov 2026 |
| Retrospective | Improving how the team works | Discuss what helped or hindered delivery; assign a small number of improvements | Nov 2026 |
The first row is the recommended starting point. The other formats solve different problems and should not be merged into one unfocused status meeting.

By the end, everyone should know the next playable outcome, why it matters, who owns each action, when it will be checked, and what evidence will determine whether the work is successful. A meeting that only lets each person recite status has consumed time without making a decision.

Game development adds one essential input: evidence from playing the current build. That can be a bug reproduction, a usability observation, a short player quote, or a playtest pattern. Maxim Kiselev describes player feedback as a powerful resource and recommends choosing one or two test aspects—such as controls or level balance—then asking specific questions rather than collecting undirected reactions (Game Developer). Treat this as a focused decision aid, not a claim that every studio must use the same cadence.
A useful agenda separates four questions:
- What is playable now? Inspect the build and the relevant evidence.
- What does that evidence mean? Separate observed behavior from a proposed explanation or fix.
- What should we do next? Select a valuable, achievable outcome and the work needed to deliver it.
- How will we improve the way we work? Handle this in a retrospective rather than mixing process complaints into a product review.

0–5 minutes: establish the goal and close the loop
State the milestone in one sentence—for example, “A new player can complete the tutorial without facilitator help.” Then check only actions that were due or still affect today’s decision. Do not turn this section into a round-robin report. The Scrum Guide frames planning around value, a goal and the work that can be done; those ideas are useful even for a team that does not use Scrum roles (2020 Scrum Guide).
5–17 minutes: inspect a playable result
Open the actual build, record its identifier and show the smallest slice that answers the question. If the question concerns controls, show the control flow; if it concerns balance, show the relevant encounter or level segment. Invite participants to describe what they observe before proposing solutions.

Record the source and date of each observation. “Three new players missed the dash prompt” is evidence. “The prompt needs a different font” is a hypothesis. Keeping those lines separate prevents a loud preference from masquerading as a tested finding.
17–27 minutes: classify evidence and make a decision
Use four practical labels:
- Reproducible bug: the team can reliably trigger an unintended result.
- Observed usability problem: players struggle or misunderstand, even when the software behaves as coded.
- Design preference: a legitimate opinion without sufficient evidence to prioritize it now.
- Open question: evidence is too thin, so another focused test is needed.
For each item, choose fix, test again, defer or reject, and write why. A recurring, actionable issue deserves more weight than a single unexamined reaction. Kiselev’s playtesting guidance similarly emphasizes specific questions and useful feedback rather than undirected comments (Game Developer).

Outbyte PC Repair FREERepair Windows errors before they cause bigger problemsFix Now →Outbyte Driver Updater FREEScan for outdated or missing drivers - takes under a minuteDriver Scan →27–37 minutes: select the next valuable playable outcome
Phrase the outcome in player-facing terms, not as a list of internal tasks. “The first combat room communicates the dodge timing” is clearer than “update combat scripts.” Then identify the design, programming, art, audio and testing work required, along with dependencies and realistic capacity.
In formal Scrum, developers select backlog items and plan how to deliver them toward a Sprint Goal. Your indie team can borrow that collaborative selection without pretending that this meeting replaces the required Scrum events.
37–42 minutes: isolate blockers and risks
Capture missing assets, broken test builds, uncertain technical approaches, external approvals and unresolved design decisions. Assign an unblocker and move any deep technical discussion to a separate call or an issue thread. A blocker without an owner is merely a repeated topic for the next meeting.

42–45 minutes: read back decisions
Read every action aloud with its owner, due or check-in date and task-board location. Confirm the next build identifier or date and write the next focused playtest question. Atlassian’s retrospective guidance likewise recommends assigning owners and deadlines and recording actions in the team’s task system (Atlassian Team Playbook).
How should an indie team use playtest evidence?
Make the test question narrow enough that the meeting can act on it. Examples include “Do first-time players understand which button throws the hook?” or “Where does the second room become frustrating after the enemy-speed change?” Avoid “What did you think of the game?” because it produces a pile of incompatible opinions.
Bring the build link or executable, the build number, the test context and the relevant notes before the meeting. During the review, distinguish:
- what the player did;
- what the player said;
- what the team infers; and
- what change the team proposes.
One studio example comes from Amir H. Fassihi’s account of work on Children of Morta, which describes a weekly external playtest used to assess the current game and inform the following week’s work (Game Developer). That is a studio-specific example, not an industry requirement.
Should this be a Scrum meeting?
Only call it Scrum when your team is actually following Scrum’s accountabilities, events and artifacts. Otherwise, describe it as a weekly build-and-plan meeting that borrows useful ideas.

The November 2020 Scrum Guide defines separate events. The Daily Scrum is a 15-minute event for Developers to inspect progress toward the Sprint Goal, identify impediments and adapt the plan. Sprint Planning, Sprint Review and Sprint Retrospective have different purposes and outputs; the Guide says a Sprint Review is a working session and should not be limited to a presentation (Scrum Guide).
A small team can therefore use the weekly template as its general planning rhythm, while preserving those distinctions if it adopts formal Scrum. Do not label a combined 45-minute meeting “the Daily Scrum,” and do not use a product playtest to replace a retrospective about team process.
Which agenda should you use for a different purpose?
| Purpose | Use this format | Core questions | Output |
|---|---|---|---|
| Frequent coordination | Daily check-in, up to 15 minutes | Are we moving toward the goal? What is blocked? What is the next plan? | Updated plan and impediment owners |
| Inspecting the product | Build or Sprint Review | What is playable? What changed? What should priorities become? | Adapted priorities or backlog |
| Improving the process | Retrospective | What helped or hindered us? What change will we try? | Small set of owned improvement actions |
| Planning the next slice | Weekly build-and-plan | What evidence matters? What outcome is next? Who owns the work? | Goal, tasks, risks and next test question |
For a Daily Scrum, the familiar yesterday/today/blockers prompts are optional, not mandatory wording. Developers can choose prompts that best reveal progress and impediments. For a retrospective, keep discussion about the team’s way of working rather than judging the game’s design.
How do you run the meeting for a remote or distributed team?
Send the build link, agenda, evidence and routine status before the call. Reserve synchronous time for playing, disagreement and decisions; move long status updates into the shared record. Use one digital task board for actions and dependencies, and put the build identifier beside each observation so remote participants are discussing the same artifact.
Fassihi describes a Trello-style board supporting upcoming tasks and asynchronous communication in one indie workflow (Game Developer). The transferable idea is a shared, searchable record—not a requirement to use a particular product. A physical board, sticky notes and a timer can work for an in-person team; a shared digital record is generally easier when participants are distributed.
What commonly makes these meetings fail?
- Status-report drift: Require each update to connect to today’s goal, evidence or blocker; move routine status to async notes.
- Unfocused playtest debate: Limit the review to one or two questions and name the evidence source.
- Solution-first discussion: Record the observed behavior before debating a fix.
- Too many tasks: Choose one valuable playable outcome and expose dependencies rather than accepting an unrealistic list.
- Unowned decisions: End every action with an owner, due/check date and task link.
- Meeting-purpose confusion: Keep product review, daily coordination and process retrospective as separate formats when their questions differ.
- Deep technical rabbit holes: Capture the issue, appoint an escalation owner and schedule the detailed discussion separately.
How do you know the agenda is working?
Review the meeting record after several cycles, not by counting how much time people spoke. Look for concrete outputs: a stated goal, a build and focused question, an evidence-backed decision, a manageable task set, named owners and a next check. If those fields are repeatedly blank, shorten status discussion or reduce the number of decisions attempted.

Use process improvements in the retrospective. Ask “What went well?” and “What changes can we make?” then select only a small number of experiments with owners and a follow-up point. Do not turn every frustration into a permanent ceremony.
What does broader industry context say about prioritization?
Unity reported that 48% of surveyed respondents said their studios had become more selective about which prototypes to pursue. The figure comes from a Cint survey conducted in 2025 among 300 game developers across Canada, the United States, Japan, South Korea, France, Germany, Spain, Turkey, the United Kingdom and Brazil (Unity gaming report). It is context for disciplined prioritization, not proof that this agenda improves outcomes and not an indie-only estimate.

How to copy the template into your workflow
- Create one recurring weekly note with the template and a link to the current task board.
- Require the build identifier and one focused playtest question before the meeting starts.
- During the meeting, fill the decision and owner fields live rather than reconstructing them later.
- Link each action to its task and put the next check date on the calendar or board.
- At the next meeting, review unfinished actions first, then replace the old build link and question.
This lightweight loop gives an indie team a repeatable decision record while leaving room to change cadence as the project moves from prototype to production, testing and release preparation.
Frequently Asked Questions
How long should an indie game development meeting be?
Use the 45-minute weekly agenda as a starting point and shorten or extend it according to the number of decisions and the size of the team. A formal Scrum Daily Scrum is capped at 15 minutes, but that limit does not apply to a custom weekly planning meeting.
What should I send before a game development meeting?
Send the exact build or build identifier, the focused player question, relevant observations or quotes, the current task-board view and any decisions that need the group. Participants can then spend live time inspecting and deciding instead of searching for context.
How do you stop playtest feedback from becoming subjective arguments?
Write the observed behavior and its source before discussing explanations. Label each item as a reproducible bug, usability observation, design preference or open question, then choose whether to fix, test again, defer or reject it with a recorded reason.

Quick Recap
Can a remote indie team use a physical meeting board?
It can, but remote participants need an equivalent shared digital record for build links, evidence, owners and deadlines. A physical whiteboard and sticky notes are optional aids for co-located sessions, not prerequisites for the agenda.
