Consolidate security tools only after you know what each one protects, how well it works, and what operational work will move when it is removed. Inventory the estate, compare real coverage and performance, then choose whether to retain, integrate, replace, or retire each tool. Fewer products may simplify administration, but they do not automatically improve security or reduce total cost.

1. Inventory the tools and confirm why each one exists

Start with a current inventory that connects every product to its owner, purpose, and the risk or business requirement it addresses. Record the tool category, users, data flows, contract and renewal dates, configuration status, and any dependencies on other systems. Robert Bolder, founder of VPS Server, advises taking a thorough inventory and checking that tools are current and correctly configured. [CSO Online, July 11, 2024]

Scrutinize a control if its purpose or effectiveness is unclear, or if nobody can connect it to a business risk. That does not mean removing it immediately: first establish whether it supports an unrecorded requirement, protects a distinct environment, or is simply poorly configured.

2. Use operating evidence to judge effectiveness

Do not judge tools by their feature lists alone. Review the evidence they generate and the work they require: alert quality, failure points, coverage, investigation effort, and whether teams use the control consistently. Look for controls that generate noise without helping teams identify or contain risk, as well as controls that appear quiet because they are not working or are not being monitored.

Centralizing telemetry can help expose patterns across products. CSO Online describes an executive-advisory example in which information from dozens of technologies was brought into a CISO dashboard to examine risk reduction and failure points. That is an attributed practitioner example, not a measured result that should be assumed for every organization. A dashboard is useful only if its underlying data is relevant and reliable.

3. Map overlap without mistaking it for duplication

Compare tools by the capabilities and use cases they actually cover, not just by product name or category. Two products described as endpoint, identity, or data-loss controls may protect different systems, data types, or stages of a workflow. Conversely, products with different labels may perform substantially overlapping functions.

For each capability, document what is covered, where it is covered, and what depends on the tool. Note gaps and single points of failure as well as overlap. 4. Automate and integrate where it solves a real problem

For smaller security teams, automation can make multiple tools more manageable by consolidating relevant alerts, tickets, or incident views. Carl Lee, information security manager for cyber defense operations at Api Group, describes the difficulty of managing several tools without automation to bring alerts and tickets together. Consider a unified platform when it meets the organization’s requirements, but verify the specific workflows and environments it covers. A single console does not prove that every underlying control is effective or that the platform covers every use case. Integration can reduce context switching while leaving the underlying products—and their separate costs and failure modes—in place.

5. Compare vendors and the full operating cost

Assess the proposed target vendors on more than price or the number of products they can replace. Compare support, services, roadmap, financial stability, geographic reach, and how difficult it would be to switch later. Consolidation can create dependence on one supplier; working with only one vendor can itself become a liability.

Include the work that licenses do not capture. A useful comparison covers:

  • Use-case coverage: which assets, data, environments, and control functions are protected, and where gaps remain.
  • Effectiveness and operations: alert quality, failure handling, triage, reporting consistency, policy tuning, and day-to-day ownership.
  • Integration and automation: whether telemetry, alerts, tickets, and incident workflows can be brought together reliably.
  • Total operating cost: licensing plus integration, staffing, training, tuning, and professional services.
  • Supplier resilience: support quality, service, roadmap, financial stability, switching difficulty, and concentration exposure.

Involve security, IT, business stakeholders, sourcing or vendor management, and legal teams. Before changing the tool set, assign who will tune policies, triage incidents, report metrics, and maintain integrations.

6. Migrate in stages, train teams, and monitor the result

Treat consolidation as an operational change, not just a purchasing decision. Plan staged migrations, verify coverage at each stage, and define rollback criteria before retiring a control. Train staff on the new tools and workflows, including where alerts go and who owns the next action.

After each change, watch for new blind spots, increased alert burden, service problems, inconsistent reporting, or operating costs that were missed in the plan. Keep tools configured and current, and revisit whether they still address the risks they were selected for.

Why DLP consolidation can create unexpected work

A March 2025 ISACA Journal case study describes a finance-sector organization that replaced a standalone data loss prevention (DLP) suite with four cloud-service add-ons. The article reports that the organization retained similar overall coverage and added two use cases, but lost a central incident-triage platform and faced inconsistent reporting, dispersed responsibilities, training and hiring needs, additional licensing, and professional-services costs. These are outcomes in that illustrative case, not a universal forecast. [ISACA Journal, March 1, 2025]

DLP is especially sensitive to an organization’s data definitions, storage locations, and use cases. Before replacing a suite, compare detailed policy coverage and decide how incidents, reporting, and policy changes will work across the replacement tools.
