Former PlayStation executive Shawn Layden argues that Game Pass can make it harder for a game developer to earn more than an agreed payment when a title succeeds. His point is about a possible gap between a subscription platform’s overall profitability and an individual studio’s share of a hit—not proof that every Game Pass deal leaves developers worse off.
What Shawn Layden says about Game Pass and developer earnings
In an interview on The Expansion Pass podcast, as reported by GamesRadar+, Layden said a developer hopes a successful game will move beyond breaking even and produce overages or profit sharing. He argued that this is “just impossible” in a subscription model, adding: “In a subscription model that’s just impossible to do.”

That is Layden’s assessment of the model, not a published audit of Microsoft’s books or a disclosure of Game Pass contracts. He also contrasted the platform’s ability to make a profitable subscription experience with the financial prospects of the studio behind any one game.
Why he sees a possible gap between platform and studio returns
Layden’s concern is about who captures the value if a game becomes a hit. In his framing, the platform maintains the recurring customer relationship, while the developer provides the game. If a studio’s compensation is principally a fixed payment, it may not share as fully in the upside as it could through sales-linked payments, overages, or profit sharing. The cited coverage does not disclose contract terms, so this is an explanation of Layden’s reasoning—not a verified description of every Game Pass agreement.

Launch timing is part of the debate. A game that enters a subscription catalog at launch may have a different path to revenue than one sold conventionally first, but the cited reporting does not measure whether Game Pass placement increases or displaces sales for the titles discussed.
What the “500 million subscribers” remark means
GamesRadar+ reports that Layden once used roughly 500 million subscribers while discussing Game Pass profitability, then said he chose the number for hyperbole. The report says he considered it “not that wrong,” but provides no calculation behind the remark. It is not an established break-even threshold or a current subscriber count.

Layden’s earlier comparison with music subscriptions
In an earlier interview discussed by PC Gamer in August 2025, Layden compared game subscriptions with music streaming. He argued that musicians can tour and sell merchandise, while gaming’s main revenue event is launch, saying: “The problem with gaming is all we have is launch.” This is his broad characterization, not a complete account of game revenue: downloadable content, expansions, and ongoing purchases can also generate income.
Some developers describe Game Pass as beneficial
The GamesRadar+ report also presents developer perspectives that differ from Layden’s concern. Thomas Sala, developer of The Falconeer, described the service as generally positive; the report says Sala viewed Microsoft’s compensation as fair and valued the audience it brought. Citizen Sleeper designer Gareth Damian Martin said Game Pass helped make a sequel possible.

Those examples show that a subscription deal can support particular projects or help a game reach players. They do not establish the average payout, the terms available to other studios, or the long-term effect on sales. Independent-game accounts also cannot settle whether the economics work the same way for large-budget releases.
