Before moving your organization off Microsoft Teams, confirm what people rely on, where the organization’s data and connected workflows live, what can actually be exported, and which compliance obligations must continue. Then test a candidate app with representative teams and validate the migration before setting a cutover date. An export is not the same as a complete migration: messages, files, permissions, integrations, and historical records may follow different paths.
1. Define what the replacement must do
Start with the work people do in Teams, not a feature checklist copied from a vendor page. Interview or survey representative groups, including people who collaborate with external partners, use accessibility features, or depend on less-common workflows. Microsoft’s governance guidance recommends involving users, identifying core requirements, and using a limited rollout with feedback and training.
Record essential scenarios and the result each one needs to produce. For example, a team might need to find an old decision in a channel, hold a meeting with a guest, share a file with an external partner, or trigger an approval through an integration. These scenarios give you a consistent way to test every candidate and expose requirements that a general chat-and-call comparison can miss.
- Which chats, channels, calls, meetings, and collaboration patterns are essential?
- Where does Teams fall short, and which current behaviors should not be lost?
- Which users, guests, and external partners need access, and under what controls?
- What accessibility, administration, support, and training needs must the replacement meet?
2. Inventory the data and the systems around it
Build an inventory that covers more than messages. Identify the owners, locations, permissions, and retention needs for each item, and mark whether it must move, remain accessible in an approved archive, or can expire under policy.

- Messages and structure: 1:1, group, meeting, and channel conversations; teams and channels; users and membership.
- Files: content stored in SharePoint Online and OneDrive for Business, including relevant sharing and permission arrangements.
- Meetings and work patterns: meeting-related content and recurring collaboration workflows that users expect to continue.
- Connected services: installed apps, bots, custom integrations, automations, and dependencies on other systems.
- Access: identity, roles, guests, external collaboration, and the people or processes that administer them.
Microsoft documents separate routes for Teams messaging and SharePoint Online and OneDrive for Business files. Do not assume a message export includes organizational files, every app’s private data, or all the context needed to recreate a workflow.
3. Verify the export route, scope, and timing
Microsoft documents both a Teams data export tool and Teams Export APIs. Their scope and operating limits differ, so confirm current eligibility, administrator access, included content, and timing directly in Microsoft Learn’s Export options for switching from Microsoft Teams documentation before scheduling a cutover. The no-cost switching commitment has a specific stated scope: Microsoft says it does not charge EEA customers when an EEA customer informs Microsoft of its intent to use the export APIs to extract Teams, SharePoint Online, and OneDrive for Business data to switch to a Teams competitor. Confirm that the organization and intended export meet the applicable geography and terms; do not treat this as a general promise covering every region, export route, or migration service.
4. Set compliance and governance requirements before moving data
Involve the owners responsible for legal, privacy, security, records management, and procurement before exporting, deleting, or decommissioning anything. Document the controls the organization uses today and determine which must continue in the replacement or an approved archive.

- Identify retention schedules, legal holds, active investigations, eDiscovery needs, audit obligations, and applicable privacy requirements.
- Confirm where data resides and whether the destination satisfies residency, transfer, and contractual requirements. Microsoft says Teams data resides in the geographic region associated with the tenant.
- Review use of Purview-based audit, content search, eDiscovery, legal hold, retention, DLP, information barriers, and sensitivity labels. Verify whether each capability is actually configured and licensed; availability can depend on subscription and licensing.
- Decide how long the existing platform or an approved archive must remain available under policy and law.
A vendor’s feature list is not proof that a control is included in your plan, configured for your tenant, or sufficient for your obligations. Verify the exact administrative and licensing requirements with the provider and your internal owners.
5. Compare candidates against the same scenarios
There is no universally suitable replacement based on the available evidence alone. Shortlist candidates against the organization’s documented requirements, then test each with the same representative workflows rather than relying on feature names or broad migration claims.

- Identity management, guest access, external collaboration, integrations, bots, and automation.
- Security and compliance controls, data location, administration, and support.
- Accessibility, user experience, training needs, licensing and total cost, and transition effort.
Check migration coverage item by item. As an example of why tool-specific validation matters, Microsoft’s documented Slack-to-Teams migration tool lists direct messages, group chats, workflows, custom app integrations, and channel links among its limitations. That tool runs in the opposite direction from a Teams exit, so its limits do not establish what a particular destination can import; they demonstrate that coverage depends on the exact tool and migration direction.

- Reconcile expected and exported record counts where the export format makes that possible.
- Spot-check dates, authors, threads, files, membership, permissions, and searchability.
- Check whether retention metadata and other required compliance context survive or need a separate preservation plan.
- Test integrations and automations in the destination; an installed app listing is not proof that the app’s configuration or private data has moved.
- Record exclusions and decide whether each item will be migrated, retained in an archive, handled manually, or allowed to expire under policy.
7. Roll out in phases and protect the cutover
Use a limited pilot with a representative group before broad deployment. Collect user feedback and help-desk issues, then revise configuration, training, and migration steps. Assign accountable owners for IT, security, compliance, legal, procurement, communications, and support; name an executive sponsor to resolve cross-team decisions.
- Prepare: finalize the requirements, inventory, data classification, export route, and compliance approvals.
- Test: validate sample exports, mappings, permissions, integrations, and user scenarios in the candidate environment.
- Pilot: move or onboard a small representative group, gather feedback, and correct issues before expanding.
- Communicate: tell staff what is moving, what remains available for reference, when the change occurs, where to get help, and how to handle messages and files during the transition.
- Cut over with a recovery plan: define the change window, owners, rollback conditions, and how work created during the transition will be handled. Obtain approval from data, legal, and operational owners before decommissioning the old service.
Microsoft’s governance guidance supports a limited rollout, user feedback, and training. The export documentation also says content created during or after an earlier export is not included in that export; account for that timing in the cutover plan rather than assuming one export captures activity through the final switch.
