Before buying Berkshire Hathaway stock, value it as a collection of operating companies, insurance activities and marketable securities—not as a single ordinary industrial company. Read the latest annual report and Form 10-K, separate underwriting from investment results, normalize earnings through a full cycle, test catastrophe and reserve risk, and decide whether the post-2025 leadership structure preserves disciplined capital allocation.

Greg Abel became chief executive on January 1, 2026, while Warren Buffett remained chairman. That transition makes governance, succession execution and the allocation of Berkshire’s large cash and investment resources as important to a new buyer as the purchase price.

Begin with a sum-of-the-parts valuation

Berkshire owns businesses with very different economics. A useful valuation starts by separating:

  • Property-and-casualty insurance underwriting.
  • Insurance investment income earned on premiums held before claims are paid.
  • Railroad operations.
  • Utilities and energy businesses.
  • Manufacturing, service and retailing companies.
  • Marketable equity and fixed-income securities, including cash and Treasury holdings.

Each group deserves its own assumptions. A railroad is judged by freight volume, pricing, operating margins and capital expenditure. A utility is more dependent on regulation, allowed returns, financing costs and large infrastructure commitments. An insurer must be analyzed through premiums, claims, reserves, reinsurance and investment income. Treating all of these earnings as interchangeable can produce a misleading multiple.

Normalize earnings across a cycle

Use several years of results rather than the latest reported profit. Separate recurring operating earnings from realized and unrealized investment gains or losses. Equity-market movements can make one year look unusually strong or weak even when the underlying businesses have changed little.

For operating companies, examine revenue growth, operating margins, maintenance and growth capital expenditure, working-capital needs and the portion of earnings that can actually be distributed to the parent. For insurance, distinguish underwriting profit from investment income and test what happens when claims rise or asset returns fall.

Build a base case, a conservative case and a severe case. In each case, vary operating margins, catastrophe losses, interest rates, equity-market returns, taxes, share repurchases and the amount of capital deployed into new acquisitions. A valuation that works only when every input is favorable is not a margin-of-safety valuation.

Use book value as a reference, not a complete intrinsic-value measure

Book value remains useful for reconciling assets, liabilities and changes in shareholders’ equity. It is not a complete proxy for Berkshire’s intrinsic value because many subsidiaries are operating businesses whose economic value can exceed their accounting carrying amounts, while marketable securities are marked to market and insurance liabilities depend on estimates.

Reconcile the balance sheet line by line. Identify cash and Treasury holdings, equity investments, debt, insurance liabilities and minority interests. Check whether a change in book value came from retained operating earnings, market movements, acquisitions, share repurchases or a change in insurance estimates.

Make the purchase price and hurdle explicit

Write down the price you would pay, the expected holding period and the annual return hurdle before buying. A high-quality company can still be a poor investment if the entry price assumes unusually fast growth, permanently high margins or exceptionally favorable investment returns.

Use more than one valuation lens: a conservative multiple of normalized operating earnings, a value for the insurance franchise and float, a separately marked portfolio of securities, and a sum-of-the-parts estimate for the subsidiaries. Compare the resulting range with the market price rather than anchoring on a single precise target.

Look for changes that can be hidden by consolidated totals: a weaker railroad year offset by better insurance, a large investment gain masking an underwriting loss, or an acquisition changing the mix of earnings. Record the year-over-year direction and the reason for each material change.

Separate operating performance from market volatility

Berkshire reports realized and unrealized investment effects that can materially change net income. These items are economically important, but they do not represent the same thing as the recurring profits generated by a factory, railroad or insurer. Keep a separate schedule for operating earnings, insurance investment income and changes in the market value of securities.

Also account for taxes. A sale of appreciated securities can create a tax liability that is not visible if you look only at the pretax value of the portfolio. Your valuation should distinguish gross market value from the amount that could ultimately be available after taxes and transaction costs.

Track capital deployment

Review acquisitions, dispositions, share repurchases, dividends received, debt issuance and cash accumulation. Berkshire’s future return depends partly on what management does with retained cash. A growing cash balance can provide resilience and acquisition capacity, but it can also reduce returns if suitable investments are unavailable for a long period.

Understand the insurance business before treating float as an asset

Underwriting results have moved materially

The following after-tax underwriting earnings figures are reported by Berkshire Hathaway for the indicated years:

Year Insurance underwriting after-tax earnings
2023 $5.4 billion
2024 $9.0 billion
2025 $7.3 billion

The sequence shows why one year should not be extrapolated mechanically. The 2024 result was higher than 2023, while 2025 was lower than 2024. Determine whether the change came from pricing, claims frequency, catastrophe losses, reserve releases or other underwriting factors before applying a long-term margin assumption.

Check the combined ratio and reserve development

For property-and-casualty insurance, the combined ratio is a central discipline check: losses and expenses relative to premiums. A ratio below 100% indicates an underwriting profit; a ratio above 100% indicates an underwriting loss before investment income. Examine the pattern over several years and by major insurance operation rather than relying on a single consolidated figure.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Reserve development is equally important. Insurers estimate the ultimate cost of claims that have already occurred, including claims that have not yet been reported. Compare prior estimates with later payments and revisions. Repeated adverse development can mean earlier earnings were overstated; favorable development can help current results but should not be treated as a permanent source of profit.

Analyze float and long-tail exposure

Insurance premiums are collected before claims are paid. The resulting float can be invested and may provide valuable funding when underwriting is disciplined. Float is not free capital, however: it comes with an obligation to pay claims, and the economic cost rises when underwriting loses money or reserves are inadequate.

Long-tail lines are especially difficult because claims can take years to settle. Warren Buffett warned in his 2024 shareholder letter that in “long-tail” lines, a P/C insurer may report “large but fictitious…” results when reserves are poorly assessed. Use that warning as a reason to inspect reserve assumptions, claim-payment patterns and the duration of liabilities, not as proof that Berkshire’s reserves are misstated.

Test catastrophe and reinsurance concentrations

Review exposure to hurricanes, earthquakes, wildfires, severe storms and other large events. Catastrophe losses can arrive in a single quarter while the premiums that support the business were collected over a much longer period. Check geographic concentration, policy limits, deductibles, retrocession and reinsurance recoverables.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Reinsurance reduces some individual-event exposure but introduces counterparty and aggregation risk. Identify the entities that would owe Berkshire after a major loss and whether collateral or other protections are available. Then model multiple events in one year rather than assuming only one catastrophe occurs.

Verify claims-paying resources

Review statutory surplus, liquidity and available claims-paying resources after severe events. Berkshire’s annual report identifies a decline in surplus as a potential threat to ratings and future underwriting capacity. A strong consolidated balance sheet does not eliminate the need to check the capital position of the regulated insurance subsidiaries that actually write policies.

Examine the insurance investment portfolio

Measure duration and interest-rate sensitivity

Insurance assets must be available when claims come due. Examine the maturity and duration of bonds, the timing of expected claim payments and the effect of higher or lower interest rates on both asset values and reinvestment income. Long-duration assets can lose market value when rates rise, even if they are ultimately held to maturity, while short-duration assets may reinvest at higher yields.

Check credit quality and spread risk

Review the credit quality of fixed-income holdings, issuer concentration and exposure to widening credit spreads. A portfolio can appear liquid in normal markets but become harder to sell at favorable prices during a period when claims are rising. Consider whether the portfolio’s risk matches the permanence and volatility of the insurance liabilities.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Separate liquidity from headline value

Cash and Treasury holdings can be deployed quickly; a concentrated equity position may have a large quoted value but may be less suitable for funding an immediate claims surge without realizing market losses. Reconcile the amount of liquid resources with stressed claims, collateral calls, operating needs and acquisition commitments.

Assess Berkshire after Warren Buffett’s CEO tenure

Know the effective transition date

Berkshire’s 2026 proxy states that Warren Buffett served as chief executive through December 31, 2025, and Greg Abel became chief executive on January 1, 2026. Buffett remained chairman. This is a completed change in the CEO role, not a future possibility, so a new buyer should evaluate the operating process under the new arrangement.

Study the chairman–CEO division of responsibility

Determine how the chairman and CEO divide duties, how often the board meets without management, and which decisions require board approval. Pay particular attention to acquisitions, major equity purchases, share repurchases, debt, insurance risk limits and public communication.

The key question is not whether Berkshire can reproduce Buffett’s personality or historical returns. It is whether the system can make rational decisions without relying on one individual’s reputation, relationships or judgment. A durable process should specify who recommends transactions, who challenges assumptions, who approves them and how results are reviewed.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Test decentralized management and incentives

Berkshire’s subsidiaries operate with substantial autonomy. Review whether managers have incentives tied to long-term economic performance, whether risk limits are clear and whether problems are escalated promptly to the parent. Decentralization can preserve entrepreneurial speed, but it requires reliable reporting and a culture that surfaces bad news early.

Look for continuity in capital allocation

Compare post-transition actions with the stated principles in Berkshire’s shareholder communications: acquisitions at sensible prices, conservative financing, appropriate cash retention and repurchases only when shares are worth less than intrinsic value. One transaction does not establish a trend, but repeated decisions reveal whether the allocation framework remains consistent.

Stress-test the investment before buying

Insurance shock

Assume an unusually severe catastrophe year, higher claims inflation and adverse reserve development. Reduce underwriting earnings, increase required capital and test whether the insurance subsidiaries can continue writing business without forced asset sales or a ratings problem.

Market and rate shock

Model a sharp equity-market decline, wider credit spreads and a rapid change in interest rates. Recalculate the market value of securities, investment income, taxes and the capacity to fund claims or acquisitions. Do not confuse a temporary mark-to-market loss with permanent impairment, but do not ignore liquidity needs during the decline.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Operating-business slowdown

Reduce freight volumes and pricing at the railroad, compress margins in manufacturing and retailing, and increase capital requirements in utilities and energy. Check whether the diversified portfolio still produces enough cash to support insurance obligations and corporate commitments.

Capital-allocation delay

Assume that attractive acquisitions are scarce and excess cash remains on the balance sheet for several years. This scenario tests the return lost when cash earns less than the operating businesses and whether the purchase price already assumes aggressive deployment.

Compare Berkshire with the right alternatives

Other insurers

Compare normalized underwriting profitability, catastrophe exposure, reserve strength, reinsurance dependence, float cost, investment duration and statutory capital. Berkshire may have a broader business mix and greater liquidity than a specialized insurer, so a lower or higher earnings multiple is not automatically evidence of mispricing.

Diversified compounders

Compare the quality and reinvestment potential of operating subsidiaries, management incentives, acquisition discipline, leverage and the proportion of earnings that can be reinvested at attractive returns. A company with fewer businesses may be easier to value, while Berkshire’s diversification can reduce dependence on any one industry.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Broad-market funds

Use a broad-market alternative as an opportunity-cost benchmark. Compare expected long-term return, fees, liquidity, tax characteristics, concentration, insurance catastrophe exposure and the time required to monitor the holding. Berkshire may suit an investor seeking a single diversified company and willing to accept governance and allocation risk; a broad-market fund may better suit someone who wants automatic diversification and minimal company-specific oversight.

Use consistent comparison axes

  • Normalized valuation rather than one-year reported earnings.
  • Insurance catastrophe, reserve and reinsurance exposure.
  • Interest-rate and credit-spread sensitivity.
  • Operating-business mix and cyclicality.
  • Liquidity and balance-sheet resilience.
  • Tax effects and the treatment of unrealized gains.
  • Capital-allocation record and future decision process.
  • Governance, succession resilience and board oversight.
  • Fit with your time horizon and return requirement.

Use this purchase checklist

  1. Set the decision date. Record the share price, exchange-rate assumptions if relevant, intended holding period and minimum acceptable annual return.
  2. Download the latest annual report and Form 10-K. Read the segment, insurance, investment and risk sections rather than relying only on headline net income.
  3. Build the business map. List railroads, utilities and energy, manufacturing/service/retailing, insurance and marketable securities separately.
  4. Normalize earnings. Remove the temptation to capitalize a single year’s catastrophe result, reserve release or equity-market gain.
  5. Reconcile the balance sheet. Tie cash, Treasuries, equity investments, debt, insurance liabilities and minority interests to the reported totals.
  6. Review underwriting. Track premiums, combined-ratio patterns, reserve development, reinsurance concentrations and catastrophe losses.
  7. Check statutory capital. Ask whether surplus and claims-paying resources remain adequate after your severe-event scenario.
  8. Analyze the investment portfolio. Test duration, credit quality, liquidity, concentration and rate sensitivity against the insurance liabilities.
  9. Evaluate the 2026 governance model. Understand the roles of Greg Abel as CEO and Warren Buffett as chairman, the board’s oversight and the process for major capital decisions.
  10. Compare alternatives. Put Berkshire’s valuation and risks beside insurers, diversified compounders and a broad-market option using the same assumptions.
  11. Define the exit conditions. Decide in advance what would make you reduce or sell the position, such as deteriorating reserves, weakened capital, excessive valuation or a breakdown in allocation discipline.

Red flags that deserve a pause

  • A valuation that depends on permanently high insurance margins or uninterrupted equity gains.
  • Repeated adverse reserve development without a clear explanation.
  • Rapid premium growth accompanied by weaker pricing or rising catastrophe exposure.
  • A decline in statutory surplus that threatens ratings or future underwriting capacity.
  • Large securities holdings that appear valuable but cannot readily fund stressed claims.
  • Capital deployment decisions that are difficult to reconcile with stated valuation discipline.
  • Unclear accountability between the chairman, CEO, board and subsidiary managers.
  • A purchase price that offers little return if cash remains undeployed or operating earnings normalize downward.

A red flag is a reason to investigate, not automatic proof of failure. Re-read the relevant note, identify the measurable cause and update the valuation rather than relying on a narrative explanation.

Match the decision to your time horizon

Berkshire is most suitable for an investor who can hold through insurance cycles, market drawdowns, changing interest rates and periods when cash earns less than the operating businesses. The investment case depends on cumulative capital allocation and the durability of the subsidiaries, not on predicting the next quarter.

If your horizon is short, your return hurdle is high, or you cannot tolerate a temporary decline caused by catastrophe losses or falling securities prices, the same company may be unsuitable even at a reasonable valuation. Write the horizon and risk limit before purchase so that a normal cycle does not become an avoidable forced sale.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Make the final buy-or-wait decision

Buy only when three conditions line up: the sum-of-the-parts value provides a meaningful margin above the market price, insurance and investment risks remain acceptable under severe scenarios, and the post-2025 governance process appears capable of preserving disciplined capital allocation. If any one of those conditions fails, waiting for a better price or clearer evidence is a valid decision.
