Choose horizontal AI when you need reusable capabilities across teams; choose vertical AI when a specific workflow depends on industry or function context, data, and process integration. Neither category is inherently more accurate or valuable. Compare them on the work to be done, the cost of errors, integration and review effort, and measurable outcomes—and pilot the strongest candidates against the same real workflow.

What horizontal and vertical AI mean

Horizontal and vertical describe the scope of an AI product or deployment, not necessarily how its underlying model was built. A general-purpose model can power a specialized application, while a vertical product may combine a model with company data, domain rules, integrations, and controls. Specialization does not by itself guarantee accuracy.

Horizontal AI: reusable capabilities across functions

Horizontal AI supports tasks that recur across teams, roles, or industries. Examples include employee chatbots and copilots for drafting emails, summarizing meetings, or translating text. A broadly useful tool may be easier to reuse when several departments have similar needs.

Vertical AI: a defined function, industry, or workflow

Vertical AI is built or configured around a narrower business context. Examples include supplier-risk assessment, negotiation assistance, demand forecasting, sales support, research curation, and support-ticket categorization. The value comes from how well the product fits the relevant data and process—not simply from being labeled “vertical.”

How to decide which approach fits

1. Match scope to the work

List the tasks and users the system must support. If many teams need similar general assistance, a horizontal tool may offer more reuse. If success depends on domain language, specialized rules, or a sequence of workflow steps, assess vertical products designed for that work.

2. Check the data and context available

Identify the internal and external information the system needs, who may access it, and how permissions are enforced. Ask whether its domain context matches your actual cases. Company-specific data enrichment can support a vertical use case, but you still need to verify data quality, access controls, and the system’s handling of exceptions.

3. Map integrations and handoffs

Trace the workflow from start to finish, including the applications people already use and the points where work changes hands. A vertical product may include a workflow-specific application; that does not prove it will integrate cleanly or deploy faster in your environment. Conversely, a horizontal copilot may be comparatively easy to introduce but still leave important process steps untouched.

4. Set safeguards for the consequences of error

For legal, financial, healthcare, or other consequential work, examine validation, human review, escalation routes, audit trails, privacy, and domain-specific controls. Legal tools may support tasks such as document analysis and drafting, but that capability is not evidence that software can replace qualified legal judgment. Set review requirements according to the actual risk of the task.

5. Define measurable outcomes before a pilot

Record a baseline and choose a target tied to the operating process: cycle time, error rate, resolution, cost, revenue, or another meaningful result. License counts, prompt volume, and anecdotal time savings do not establish business impact. McKinsey’s 2025 report describes a gap between broad gen-AI deployment and material earnings impact, so measure what changes in the workflow itself.

6. Count the full effort and ownership

Compare configuration, integration, data preparation, staff training, governance, ongoing evaluation, and vendor dependence—not just subscription or license costs. McKinsey identifies technical, organizational, data, and cultural barriers to scaling use cases. A tool that looks simple in a demonstration may still require substantial operating work.

What deployment evidence can—and cannot—tell you

McKinsey’s 2025 report says, “Fewer than 10 percent of use cases deployed ever make it past the pilot stage, according to McKinsey research.” It also reports that nearly eight in ten companies had deployed gen AI in some form, while roughly the same percentage reported no material impact on earnings. These are findings reported by McKinsey, not universal rates for every organization or project. Provider-specific evidence needs the same care. OpenAI’s 2025 report says its enterprise users report saving 40–60 minutes per day; that is not a head-to-head comparison of horizontal and vertical systems. It also gives year-over-year customer growth examples for ChatGPT Enterprise of 11x in technology, 8x in healthcare, and 7x in manufacturing. Run a fair pilot before choosing

  1. Choose one workflow. Document its current steps, users, data, failure costs, and baseline performance.
  2. Compare credible options. Test the best available horizontal configuration alongside any credible vertical product for the same job.
  3. Use representative cases. Include routine work, edge cases, and examples where mistakes would matter.
  4. Measure the whole process. Evaluate accuracy, time to complete the end-to-end workflow, integration and review effort, user adoption, privacy and governance needs, and total cost.
  5. Decide against the baseline. Prefer the option that achieves the target outcome with acceptable risk and operating effort, rather than the one that performs best in an isolated demo.

When a combined approach makes sense

Some organizations may use a general platform as a base and add specialized workflow systems where a clear business case supports them. A combined setup is sensible only when responsibilities, data boundaries, ownership, and evaluation are clear. Otherwise, overlapping tools can add integration and governance work without improving the result.
