Compare cement companies on six aligned axes—not headline size alone: scale and growth, unit economics, consolidated profitability, capital efficiency, balance-sheet and cash-flow risk, and valuation plus capital allocation. Use the same fiscal period, consolidation scope and market-price date for every company. UltraTech’s FY2024-25 scale is substantial, but its capacity additions also increased depreciation and interest; a debt-free balance sheet such as Ambuja’s is an advantage, not a complete investment case.

Start with an apples-to-apples comparison

Cement is a capital-intensive, regional business. A company can report higher total EBITDA simply because it sells more tonnes, while another can generate better returns from a smaller asset base. Compare the same period and definitions before drawing conclusions.

  • Period: use FY2024-25 for all companies, or use the same trailing or forward period for all of them.
  • Consolidation: match consolidated figures with consolidated figures. Record whether acquisitions, subsidiaries and associate companies are included.
  • Volume scope: distinguish grey-cement sales, total cement sales, production and dispatches.
  • Profit definition: identify whether EBITDA is operating EBITDA, PBIDT or another company-specific measure.
  • Goodwill: disclose whether ROCE and ROE include or exclude goodwill.
  • Market date: calculate valuation multiples using one dated share price, not a live price for one company and an old price for another.

The most useful comparison is therefore a dashboard, not a single ranking.

Ambuja targets 140 MTPA of capacity by FY2027-28. That target should be tested against funding, commissioning timing, utilization and expected returns rather than treated as an earnings forecast.

1. Measure scale and growth without rewarding empty capacity

Installed capacity and geographic footprint

Record cement capacity, clinker capacity, grinding capacity and the regions served. Cement is expensive to move, so a large network of plants near demand centers can reduce freight and improve service. Scale may also strengthen procurement of fuel, power and logistics. However, national capacity does not guarantee attractive economics in every local market; regional oversupply can depress prices and utilization.

Volumes and utilization

Use grey-cement sales volume, production and effective capacity utilization together. UltraTech reported 135.83 million tonnes of sales for FY2024-25 and effective capacity utilization of 78% for the full year. Its grey-cement sales baseline is 133.14 MMT. The distinction matters: total sales and grey-cement sales may have different scopes, so do not divide one by the other without checking the company’s definitions.

Expansion pipeline and dilution risk

UltraTech commissioned 17.40 MTPA during FY25. Its release also states that 42.60 MTPA of organic and inorganic additions affected interest, depreciation and PAT. New capacity can lift long-term volume and regional reach, but it initially raises fixed costs. If demand does not absorb the tonnes, utilization and EBITDA per tonne can fall while depreciation and interest rise.

For every expansion, track:

  • announced, under-construction and commissioned capacity separately;
  • organic capacity versus acquired capacity;
  • commissioning date and ramp-up schedule;
  • incremental capex and funding source;
  • utilization before and after the addition; and
  • the expected payback or return threshold, if management discloses one.

2. Compare unit economics per tonne

Total EBITDA favors the largest producer. EBITDA per tonne is usually more informative for a cement comparison because it normalizes for scale.

Core calculations

  1. Average realization per tonne = the matching cement revenue measure ÷ matching sales volume.
  2. EBITDA per tonne = operating EBITDA (or PBIDT, if that is the disclosed measure) ÷ matching sales volume.
  3. Power and fuel cost per tonne = power and fuel expense ÷ matching production or sales denominator.
  4. Freight cost per tonne = freight expense ÷ matching sales denominator.
  5. Contribution after variable costs = realization per tonne minus the disclosed variable cost components.

Do not create a false precision by dividing UltraTech’s ₹13,302 crore EBITDA by 135.83 million tonnes unless the EBITDA and volume scopes are confirmed to match. The company separately reports EBITDA per tonne of ₹979 for FY2024-25; use that reported KPI as the starting point and verify its denominator.

Mix matters as much as the headline number

  • Clinker factor: a lower clinker share in blended cement can reduce energy and emissions intensity, but the availability and price of additives matter.
  • Blended-cement share: higher blending can support cost and environmental performance when materials are locally available.
  • Trade versus non-trade mix: trade sales may have different realizations, freight and channel costs than institutional or non-trade sales.
  • Regional mix: pricing and fuel logistics vary by state and corridor.
  • Premium products: branded or specialty products can raise realization, but marketing and distribution costs must be included.

A company with a lower average realization can still create more value if its fuel, power and freight costs are structurally lower. Compare the entire per-tonne bridge, not just selling price.

3. Evaluate consolidated profitability

Margins and earnings quality

Operating EBITDA margin shows how much of revenue remains after operating costs, while EBITDA per tonne shows the economics of each tonne. Use both. UltraTech reports a 17% operating EBITDA margin for FY2024-25. Ambuja also reports a 17% operating EBITDA margin, but its integrated-report landing page separately shows ₹8,625 crore EBITDA and a 23% EBITDA margin. Those figures use different definitions or scopes; reconcile them before ranking the companies.

PAT, EPS and cash generation

UltraTech’s FY2024-25 normalised PAT was ₹6,039 crore. The company’s reported PAT fell from ₹7,005 crore to ₹6,039 crore while capacity expanded. Management attributed pressure to higher interest and depreciation associated with the expansion program. This is why revenue and capacity growth must be paired with post-expansion utilization and cash conversion.

  • operating cash flow;
  • cash flow after maintenance capex; and
  • cash flow after total growth and maintenance capex.

Normalisation should remove clearly identified, non-recurring items—not recurring integration costs, routine start-up expenses or permanently higher depreciation. Keep an adjustment schedule so that one company’s “normalised” earnings are not compared with another’s reported earnings.

4. Test capital efficiency with ROCE and ROE

ROCE

ROCE asks whether the operating profit generated by the business justifies the capital tied up in plants, mines, working capital and goodwill. Use a consistent formula such as operating profit after tax divided by average invested capital, and disclose the exact company definition. UltraTech reports FY2024-25 ROCE of 11.0% excluding goodwill.

Excluding goodwill can make an acquisition-heavy company appear more efficient than a calculation that includes the purchase premium. Neither treatment is universally “correct”; the key is to show both when goodwill is material and apply the same treatment to every peer.

ROE

UltraTech reports FY2024-25 ROE of 10.1% excluding goodwill. ROE can rise because of genuine operating improvement, higher leverage or a smaller equity base after buybacks. Decompose the result into margin, asset turnover and leverage rather than treating a higher percentage as automatically better.

Returns through the cycle

Cement prices and fuel costs are cyclical. A single-year ROCE can be inflated by peak pricing or depressed by a weak demand year. Compare average ROCE, minimum ROCE and recovery speed across several years, then test whether new projects are likely to earn more than the company’s cost of capital.

5. Assess debt, liquidity and cash-flow risk

Leverage ratios

Use at least three measures:

  • Net debt/EBITDA: debt less cash divided by EBITDA; it links borrowing to operating earnings.
  • Net debt/equity: leverage relative to the accounting equity base.
  • Interest cover: operating profit or EBITDA divided by interest expense.

UltraTech’s FY2024-25 net debt/equity was 0.24x and net debt/EBITDA was 1.33x. Its five-year series shows net debt/EBITDA of 1.33x in FY25 versus 0.20x in FY24, indicating a material step-up after expansion and acquisition activity. The change is more informative than either year in isolation.

What “zero debt” does and does not mean

Ambuja describes its FY2024-25 position as “zero debt” and reports ₹10,125 crore of cash and cash equivalents. This provides balance-sheet flexibility, but investors should verify whether the statement excludes lease liabilities, project commitments, acquired-company obligations or debt held in subsidiaries. A cash-rich company can still destroy value through low-return expansion, overpayment for acquisitions or weak utilization.

Cash-flow checklist

  1. Start with cash flow from operations, not EBITDA.
  2. Subtract maintenance capex to estimate cash available from the existing network.
  3. Show growth capex separately so expansion does not hide the cash cost of maintaining plants.
  4. Reconcile working-capital movements, especially receivables, inventories and advances.
  5. Compare free cash flow with dividends, buybacks, acquisitions and debt repayment.
  6. Stress-test interest expense and cash flow if utilization ramps more slowly than planned.

6. Build a dated valuation and shareholder-return comparison

The available FY2024-25 operating figures do not establish which cement stock is cheaper in October 2026 because a synchronized market-price dataset is required. Do not make a buy, hold or sell conclusion from stale prices.

Collect the same inputs

Use several valuation lenses

Measure Formula What it answers Main caution
P/E Market capitalization ÷ PAT How much investors pay for accounting earnings Distorted by exceptional items, depreciation and leverage.
EV/EBITDA Enterprise value ÷ EBITDA Value of operations before financing and depreciation Use the same EBITDA definition and include lease or acquisition effects consistently.
EV per tonne Enterprise value ÷ relevant capacity or sales volume Asset and network valuation relative to cement scale Capacity quality, location, utilization and clinker integration differ widely.
Price/book Market capitalization ÷ book equity Premium paid over accounting net assets Book value may understate or overstate replacement value and goodwill.
Free-cash-flow yield Free cash flow ÷ market capitalization Cash return implied by the current price Separate maintenance capex from temporary growth spending.
Dividend yield Annual dividend per share ÷ share price Cash distribution at the dated price Do not assume a one-off dividend recurs.

Present the price date and fiscal period in every valuation table. A low multiple may reflect weak regions, old plants, heavy capex or a cyclical peak in earnings; a premium may reflect better assets, balance-sheet capacity or credible growth.

7. Include strategic and ESG quality

Long-run cost curves increasingly depend on operating choices that do not appear in a single-year margin. Compare renewable-power share, waste-heat recovery, alternative-fuel usage, emissions intensity, water withdrawal and recycling, worker safety and regulatory exposure. Also assess whether expansion funding is credible under weaker cement prices.

These factors should be translated into financial questions: Could lower power intensity protect EBITDA per tonne? Will alternative fuels require additional capex? Are water or environmental permits a constraint on a proposed plant? Does a safety or regulatory incident create shutdown, remediation or reputation risk? Avoid assigning an ESG premium without linking the metric to costs, utilization, cash flow or valuation.

A repeatable six-step comparison process

  1. Freeze the date: choose FY2024-25 or another identical period and one market-price date.
  2. Download source statements: collect annual reports, results releases and investor presentations for each company.
  3. Normalize definitions: map revenue, EBITDA, volume, debt, cash, goodwill and capex into a common worksheet.
  4. Calculate unit economics: realization, EBITDA per tonne, fuel and power cost per tonne, freight per tonne and blended-cement share.
  5. Score returns and risk: review margins, PAT, EPS, ROCE, ROE, net debt/EBITDA, interest cover and cash flow through the cycle.
  6. Apply valuation and scenario tests: calculate P/E, EV/EBITDA, EV per tonne and free-cash-flow yield, then test utilization, price, fuel-cost and interest-rate sensitivity.

How to choose between growth, margins and a debt-free balance sheet

When scale and growth deserve a premium

A premium can be rational when new capacity is in attractive markets, funded without excessive leverage, commissioned on schedule and capable of earning returns above the cost of capital. Confirm that utilization can rise after commissioning and that incremental EBITDA per tonne is not dependent on unusually high cement prices.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

When margins deserve priority

Prefer stronger unit economics when peers have similar growth plans but one consistently produces higher EBITDA per tonne after freight and fuel. Verify that the advantage comes from durable plant location, energy efficiency, product mix or procurement—not a temporary regional shortage.

When balance-sheet strength deserves priority

A low-debt company has more flexibility to survive a downcycle, fund maintenance and acquire assets. Still compare its valuation, regional exposure, utilization, project returns and shareholder distributions. “Zero debt” is a risk advantage, not proof that the equity is undervalued.

Common comparison errors and fixes

  • Ranking total EBITDA: replace it with EBITDA per tonne and operating margin.
  • Mixing reported and normalised PAT: show both and document adjustments.
  • Ignoring goodwill: state whether ROCE and ROE exclude it.
  • Using capacity as volume: separate installed MTPA, production, sales and utilization.
  • Combining different fiscal years: align periods or clearly label a rolling-period analysis.
  • Calling all debt “net debt”: subtract only clearly defined cash and include relevant leases or subsidiary obligations consistently.
  • Using live prices with old earnings: time-stamp every valuation input.
  • Treating an expansion target as delivered earnings: distinguish announced, under-construction and commissioned capacity.
  • Assuming a margin definition is universal: reconcile operating EBITDA, EBITDA and PBIDT before comparing percentages.

What the FY2024-25 evidence says about UltraTech versus peers

UltraTech combines very large volume with a reported ₹979 EBITDA per tonne, 17% operating EBITDA margin, 11.0% ROCE excluding goodwill and 10.1% ROE excluding goodwill. Its 135.83 million tonnes of FY25 sales were described by the company as “one of the highest globally (excluding China).” The same year included major capacity additions and higher leverage, so the investment question is whether utilization and cash generation can catch up with the enlarged asset base.

Ambuja’s 65.2 MnT sales volume, 17% operating EBITDA margin, ₹10,125 crore cash balance and stated zero-debt position present a different profile. Its 140 MTPA FY2027-28 target introduces execution and capital-allocation questions. The two companies should therefore be compared on returns earned on incremental capacity and dated valuation—not on size or debt alone.

A defensible conclusion requires the missing same-date market data and reconciled peer statements. Until then, the correct output is a normalized dashboard showing what each company earns per tonne, what it earns on invested capital, how much debt funds growth and what price investors are paying for those outcomes.
