When a judge gives every project the same score, a normalized scoring system should treat that judge as providing no relative signal—not substitute a raw rubric average into a calculation that expects T-scores. In the ZenZone scoring system described by Sukumar K, the neutral fallback is 50.0, the center of its T-score scale.
Why the scoring bug was possible
ZenZone was built for DOGFOOD 2026, where judges could use the rubric differently. One judge might give nearly every project a 4, while another might spread scores across a wider range. The system aimed to account for those differences by normalizing each judge’s scores with T = 50 + 10Z, where Z is the score’s Z-score relative to that judge’s scores.
The edge case appears when a judge assigns the same score to every project. With no variation, the standard deviation is zero, and the usual Z-score calculation would divide by zero. The system therefore needs a defined fallback for that judge’s normalized scores.
Why the global raw mean is the wrong fallback
The initial plan proposed using the event’s global mean and recording an audit entry. But that mean is expressed in raw rubric points, whereas the combined results are T-scores. Those values have different meanings and cannot be substituted for one another without distorting the result.

Sukumar’s post illustrates the issue with a hypothetical example: suppose two judges give a project T-scores of 60, and the event’s global raw mean is 3.33. If a flat-scoring judge’s value is replaced with that raw mean, the combined result is (60 + 60 + 3.33) / 3 = 41.11. The result is pulled below the T-score center of 50—not because the judge supplied negative comparative evidence, but because a raw-scale number was mixed into a T-score calculation.
Use 50 for a zero-variance judge
A judge whose scores do not vary provides no differential signal among projects. On the stated scale, that corresponds to Z = 0; applying the conversion gives T = 50 + 10 × 0 = 50. The reported implementation therefore uses 50.0 when a judge’s score variance is effectively zero.

In the same hypothetical, using that neutral T-score gives (60 + 60 + 50) / 3 = 56.67. This is an arithmetic illustration from the post, not a measured result. The contrast is about scale and interpretation: 3.33 is a raw rubric mean, while 50 is the neutral value on the normalized T-score scale.
Make the fallback visible and maintainable
The post reports that the implementation records a ZERO_VARIANCE_FALLBACK audit entry when it applies the fallback. That makes the exceptional path visible rather than silently hiding why a normalized value was assigned.

Sukumar also notes that the service file, backend/src/main/java/com/dogfood/normalization/ZScoreNormalizationService.java, retained a comment about “global mean substitution” and a globalMean calculation no longer used by the fallback. Such remnants can mislead someone who reads the code without tracing the current behavior. Comments and dead calculations should describe the implementation that actually runs.
A practical check for normalized calculations
- Identify the scale: Label each input as a raw rubric score, a Z-score, or a T-score.
- Check the edge case: Determine what happens when the standard deviation is zero before applying the ordinary normalization formula.
- Keep the fallback on the expected scale: Choose a value whose meaning is valid in the final calculation; here, the neutral T-score is 50.
- Record the exceptional path: An audit event can show when and why the fallback was used.
- Remove stale logic: Update comments and unused calculations when a design changes so the code does not imply a different fallback.
