Scrum is a defined framework; Kanban is a set of practices for managing and improving flow; and Scrumban is a label for several possible hybrids, not one universally standardized method. A Scrum team can also use Kanban practices without abandoning its Sprints.
What distinguishes Scrum, Kanban, and Scrumban?

The Scrum Guide defines Scrum as a lightweight framework for generating value through adaptive solutions to complex problems. It specifies the Scrum Team’s accountabilities, events, artifacts, and commitments, and says Scrum exists only in its entirety. Teams can add practices, but if they omit core elements, their process is not Scrum as defined by the Guide. Read the November 2020 Scrum Guide.
The Kanban Guide for Scrum Teams sets out four practices: visualize workflow, limit WIP, actively manage work in progress, and inspect and adapt the Definition of Workflow. It requires explicit WIP limits for teams applying its Kanban practices. Read the January 2021 Kanban Guide for Scrum Teams.
Does a board make a team Kanban?
No. A board can make work visible, but a board by itself does not establish that a team is following Kanban practices. Look for explicit workflow policies and WIP limits, active management of work in progress, and regular adaptation of the workflow. These practices—not the presence of columns or cards—are the more useful test.

A physical board with reusable cards can make workflow transparent, but a digital board can do the same. Choose a format that lets the team see where work is, understand its policies, and manage items in progress.
Can Scrum and Kanban work together?
Yes. The Kanban Guide for Scrum Teams treats Kanban practices as complementary to Scrum: a team can retain its Sprint and add flow practices without invalidating Scrum or requiring extra events. The team uses existing Scrum events to inspect and adapt workflow and flow measures. Scrum.org’s Scrum with Kanban overview explains this combination.

For example, a Scrum team may keep Sprint Planning, its Sprint Goal, and the other Scrum events while visualizing workflow more explicitly and setting WIP limits. The combination does not mean that every Kanban approach uses Sprints; the guide describes how to apply the practices within Scrum.
What does Scrumban mean in practice?
Scrumban has no single definition established by the sources cited here. One common pattern combines short iterations with WIP limits, pull, and planning triggered by demand or remaining work. Those are features of that version, not universal requirements. Some practitioners also describe Scrumban as a way to help teams move from Scrum toward Kanban. If your team uses the word Scrumban, make its operating rules explicit: does it keep Scrum Sprints and accountabilities, what triggers planning, how is work pulled, and where do WIP limits apply? Without those answers, the label cannot tell teammates or stakeholders how work actually moves.
How to tell which system your team is running
- Check for Scrum’s framework elements. Are the Scrum accountabilities, events, artifacts, and commitments present and followed, with work organized around Sprints? If core elements are missing, the process is not Scrum as defined by the 2020 Guide, even if the team calls it Scrum.
- Check for active Kanban practices. Is workflow visualized? Are explicit WIP limits set and respected? Does the team actively manage in-progress work and inspect and adapt its Definition of Workflow? A board alone is not enough.
- Describe the combination, if there is one. Record which Scrum elements remain and which flow practices were added or changed. For a Scrumban variant, also document its planning trigger and pull rules.
- Use the rules to choose what to improve. Compare cadence, work selection, explicit policies, accountabilities, flow measures, and how the team adapts—not board appearance or branding.
Keep Scrum when its shared product goal, accountabilities, Sprint cadence, and inspect-and-adapt events help the team. Add flow practices when visibility, bottlenecks, aging items, or too much parallel work need attention. A flow-centered Kanban approach may be a better fit when the main management need is to visualize the actual workflow, establish explicit policies and WIP limits, and improve flow through observation and measures.

Which flow measures should a team watch?
The Kanban Guide for Scrum Teams identifies four basic flow measures: WIP, throughput, work item age, and cycle time. Together, they help a team understand how much work is in progress, how much gets finished, how long unfinished items have been active, and how long completed work took to move through the workflow.
- WIP: work items currently in progress.
- Throughput: work items completed over a period.
- Work item age: elapsed time for an item that is still in progress.
- Cycle time: elapsed time for a completed item to pass through the workflow.
The Guide illustrates a Service Level Expectation (SLE) with “85% of work items should be finished in eight days or less.” This is an example of how to express a probability-based expectation, not a universal target or comparative performance result. An SLE should be based on the team’s historical Cycle Time; the illustration is not evidence that a particular method is faster.

How to decide what to keep or change
- Keep Scrum if its framework gives the team useful accountabilities, a Sprint Goal, and regular inspection and adaptation.
- Add Kanban practices to Scrum if the team needs clearer workflow visibility, explicit WIP limits, or better attention to flow. The Scrum and Kanban practices can coexist.
- Consider a flow-centered Kanban approach if the central need is managing and improving work through the actual workflow using explicit policies and measures.
- Use Scrumban precisely by naming the practices and rules in use. Ask what is retained from Scrum, what triggers planning, how work is pulled, and where WIP limits apply.
The available sources establish definitions and practical guidance, not a head-to-head performance comparison. They do not show that Scrum, Kanban, or Scrumban is inherently faster or more productive. Choose based on the work system your team needs and can consistently explain.
