Xbox’s reset under CEO Asha Sharma combines a large restructuring with a broader push into games, creators and hardware. The company says it plans to eliminate about 3,200 roles through FY27, while also expanding its publishing partnership with Kojima Productions and developing Project Helix, a future system designed to play Xbox console and PC games. The announced developer hardware schedule for Helix is not a consumer launch date, and Xbox has not announced a retail release window or price.
Why Xbox is restructuring
Xbox announced its restructuring in stages. In a July 6, 2026 employee memo, Microsoft Gaming CEO Asha Sharma said the company planned approximately 3,200 role eliminations over FY27, including approximately 1,600 immediate eliminations. Xbox said publicly announced first-party games and projects were not being cancelled as part of those reductions.

Sharma’s July memo described the problem as both financial and structural. She said Xbox’s margins were 3–10 times lower than those of comparable platform and publishing businesses. She also pointed to a smaller-than-expected install base and higher cost structure at the start of Gen 9, and said Game Pass, multiplatform publishing and a broader content portfolio had not grown as expected. Those are Xbox leadership’s explanations for the changes, not independent findings about the company’s finances.
“Our business today is not healthy,” Sharma wrote in the July memo. She also set a target: “We will return to growth in 2027.” That is a stated goal, not a reported outcome.

What happens to the studios
The July announcement said four named studios would leave Xbox management or move toward new ownership, with a different arrangement for each. The announcement presents those changes as part of the restructuring; it does not mean Xbox is cancelling all of the studios’ publicly announced projects. The cited company updates do not establish the eventual ownership or operating arrangements for every studio.
Is Xbox shutting down or being sold?
The announcements described a restructuring and changes to studio management, not a shutdown or sale of Xbox. Xbox’s April strategy memo continued to describe console as the foundation of its business and set out goals for hardware, services and creators. That is evidence of the company’s stated direction, not a guarantee that every initiative will succeed.
What Xbox says it is trying to build
In an April 23, 2026 strategy memo, Sharma and Xbox Game Studios head Matt Booty said Xbox had reached over 500 million players worldwide. The memo does not define that figure as monthly active players. It names daily active players as the company’s “north star” and describes console as the foundation, with cloud extending the experience to other devices.

The same memo says Xbox wants to help creators reach a global audience and identifies investment priorities that include franchises, creator tools, hardware and high-performance accessories. These are management’s declared priorities. The restructuring and Helix development are actions announced alongside that strategy, but neither announcement establishes whether the reset will produce growth.

What Xbox and Kojima Productions are making
Xbox’s expanded relationship with Kojima Productions concerns PHYSINT, a new action-espionage game, as well as collaboration in film and television. Xbox said it would publish PHYSINT. This expands the existing relationship around OD, but the September announcement does not give PHYSINT a release date.

“Creators have choices about where and how they bring their ideas to life. We’re honored that Kojima-san has chosen XBOX to work with KOJIMA PRODUCTIONS on PHYSINT,” Sharma said in Xbox’s September 9 announcement. Kojima described the change in scope directly: “This expands our relationship with XBOX beyond OD.”
Xbox’s September 17 Tokyo Game Show update named Bill Skarsgård as the lead performer in PHYSINT and described the project as action-espionage. Business Chief characterizes the publishing agreement as below typical AAA cost and says it includes film and television rights. Xbox’s announcements confirm the publishing role and screen-media collaboration but do not publish deal economics; the “below market” characterization should therefore be attributed to Business Chief, not treated as a disclosed contract term.

Project Helix is Xbox’s next-generation console project, currently in development. Xbox says it is designed to play Xbox console and PC games and uses a custom AMD system-on-a-chip (SoC). The company planned to begin sending alpha hardware to developers in 2027 so they can start building and testing for the platform.

“Project Helix is designed to play your Xbox console and PC games, delivering leading performance and ushering in the next generation of console gaming.”
That description comes from Danielle Partis’s March 11, 2026 Xbox Wire summary of the Xbox Developer Summit keynote. “Alpha hardware” means early developer hardware; the 2027 schedule is not a consumer release window. Sharma said in April that Xbox was not ready to share a launch timeline, and that memory costs could affect pricing and availability.

That leaves the central consumer question—when to buy one—unanswered. The developer schedule shows when studios may begin working with early hardware, not when shoppers can expect a product. Xbox has also not said whether current Xbox Wireless Controllers or other accessories will work with Helix. The April strategy memo identifies high-performance accessories as a priority, but that does not confirm compatibility for any specific device.

What the announcements establish—and what they do not
Xbox has announced a substantial workforce restructuring, studio-management changes, an expanded Kojima Productions deal and development of a next-generation console. The company’s public strategy couples those actions with a stated focus on daily active players, franchises, creators, hardware and a broader reach across devices.
Those announcements do not settle the commercial outcome of the reset. They also do not establish Helix’s consumer price or launch timing, the economics of the PHYSINT deal, or a final completed departure count for the restructuring. Those details remain undisclosed in the cited Xbox statements and reporting.
