Upgrade a small, committed combat team instead of spreading XP, cards, shards, and gear across every hero. Keep your Castle progression moving because the Castle sets the maximum hero level, take the heroes you already own to useful milestones, and use duplicate cards to star the lineup you expect to keep. Coordinate buildings and faction research with that same team, and delay expensive or hard-to-reverse gear decisions until you understand each hero’s role.
This approach prevents the two costliest beginner mistakes: waiting indefinitely for a perfect Legendary hero while your current roster cannot clear content, and investing scarce materials in heroes you never deploy. The exact best hero and gear choice can change with balance updates, so use the process below rather than treating an old tier list as a permanent answer.
What efficient upgrading means
In Top Heroes: Kingdom Saga, efficiency is not the same as making the highest rarity number rise as quickly as possible. It means converting limited materials into the most immediate progress while preserving options for later. Your main lineup should receive the majority of XP, duplicate cards, skill materials, and usable equipment. Secondary heroes can remain at a lower level until a game mode, faction requirement, or roster change gives them a clear job.
Pocket Gamer’s beginner guidance makes the practical case for using the roster you have: upgrading available heroes keeps progression moving instead of stalling while you wait for a rare pull. The game’s Google Play listing supplies the other essential constraint: a hero’s level can be limited by an insufficiently upgraded Castle. How the Castle controls hero levels
Check the Castle before spending a large XP stockpile. If your lead hero is approaching the current Castle limit, additional consumables cannot create progress beyond that cap. Upgrade the Castle and any listed prerequisites first, then resume hero leveling once the next band is available.
A practical cap-check routine
- Open the Castle and note its current level and the next upgrade requirements.
- Open each core hero and compare the hero’s current level with the maximum shown by the game.
- If the core team is close to the limit, reserve enough construction and resource capacity for the Castle path rather than pouring everything into marginal heroes.
- After the Castle upgrade completes, spend stored XP on the core lineup and reassess which hero is closest to the next useful skill or star breakpoint.
This routine avoids a common waste pattern: leveling several substitute heroes merely because the main team has reached a temporary cap. Those substitutes still consume XP and may require their own cards, skills, and gear before they contribute meaningfully.
Choose a core team before distributing materials
Start by naming the heroes you actually use for the main campaign and the activities that matter most to your account. A core team normally consists of the lineup you field repeatedly, not every hero in your collection. Keep one or two alternatives available for a specific role or faction requirement, but do not fund the whole roster at the same rate.
Use these selection tests
- Accessibility: Can you obtain the hero’s cards or duplicates often enough to improve it? A theoretically strong hero that never receives another copy may lag behind a slightly lower-tier hero you can consistently star.
- Team fit: Does the hero complete your faction, role, or formation bonuses? A hero’s value is partly determined by what the rest of the lineup enables.
- Combat job: Identify whether the hero is your damage dealer, front-line protector, control unit, healer, or other utility slot. Invest according to the job rather than rarity alone.
- Skill scaling: Inspect which abilities improve with levels and stars. Heroes whose damage or utility is concentrated in active skills and ultimates can gain more from skill-focused upgrades and suitable gear.
- Breakpoint cost: Compare the material needed to reach the next useful level, star, or skill upgrade with the benefit it provides. Do not spend a rare universal shard for a tiny gain when a common duplicate can deliver a similar improvement later.
- Durability of the choice: Favor heroes you expect to keep fielding through several content types. A temporary event specialist should not automatically receive the same long-term investment as a permanent core member.
Tier lists are useful for discovering candidates, but a tier position alone does not prove that a hero is the best investment for a low-spend or new account. Check availability, duplicate supply, faction interaction, and role coverage in your own roster.

A step-by-step upgrade workflow
1. Record the lineup you are committing to
Write down the heroes in your principal formation and the one or two substitutes you use most. Mark each hero’s role and faction. This simple inventory prevents accidental spending on a newly acquired hero before you have checked whether it improves the formation.
2. Check the Castle ceiling
Before opening XP chests or selecting level-up materials, confirm that the Castle permits the next level you intend to buy. If not, direct construction effort toward the Castle chain. Store XP rather than converting it into a level that cannot be used.

Keep the main lineup close enough in level that one weak member does not collapse a stage. Once the team is broadly even, direct extra XP to the hero whose next level produces the largest practical gain—for example, a damage dealer near a skill requirement or a front-line hero near a survivability threshold. Avoid creating one overleveled unit while the rest of the formation cannot survive.
4. Treat level 50 as a checkpoint, not an eternal rule
Pocket Gamer’s guide reports that reaching level 50 unlocks hero skills. Because live-service systems can change, verify the milestone and the exact unlock behavior in your current client. If level 50 remains the relevant threshold, reaching it on the heroes you actively use can be more valuable than pushing a bench hero several levels higher.
5. Spend duplicate cards deliberately
When a core hero can be starred with a duplicate card, compare that upgrade with every other use for the card. The cited beginner guide says starring increases skills and stats. Apply ordinary duplicates to heroes you have committed to, but reserve universal or highly scarce shards until you are confident about the recipient’s role, faction synergy, and future duplicate supply.

6. Align buildings and research
A current practical guide recommends the following building order: Castle, Research Cottage, Barracks, then Resource Mines. The logic is compounding: the Castle opens hero progression, the Research Cottage accelerates account-wide improvements, Barracks support your military capacity, and mines sustain the resource flow. Follow the order when prerequisites and your server’s current demands allow, then keep faction research pointed at the same team receiving hero investment.
7. Add gear only after the role is clear
Equip early gear on the heroes you actually field and match the item to the job. Skill amplification is particularly relevant to heroes whose damage or utility comes from active skills and ultimates. Do not dismantle or heavily enhance an item merely because an old guide labels it best in slot; mechanics, balance, and event structures can change.
8. Time speed-ups around value windows
Some players advise saving construction, research, and training speed-ups for guild or kingdom competitions. That is community timing advice, not an official rule. Use it when the current event calendar rewards the action and the delay will not block a Castle or progression milestone. Spend immediately when waiting would prevent a meaningful unlock or cause you to miss a limited objective.
When to star a hero—and when to wait
Star an active core hero when the duplicate is already available, the resulting skill or stat increase improves a role you use, and the upgrade does not consume a scarce universal resource needed elsewhere. A star is especially attractive when it moves the hero across a known skill or survivability breakpoint rather than providing a barely noticeable increase.
Hold the duplicate or shard if
- The hero is only a temporary campaign filler and has no place in your planned formation.
- You are still missing a tank, healer, damage dealer, or control role and the material could solve that gap.
- The duplicate is universal or unusually difficult to replace.
- The hero’s skills are likely to be rebalanced and you have not yet seen how the current version performs in your content.
Do not interpret “save” as “never spend.” Hoarding every shard can stall progress just as surely as spending every shard. The decision is whether the next star produces more useful power than the alternatives available now.

Gear: useful amplifier, risky sink
Gear upgrades are worth doing when they increase the output or survival of a hero already carrying your formation. Prioritize the attribute or effect that matches the hero’s role and skill pattern. A damage dealer whose ultimate determines stage clears benefits from skill amplification; a front-line protector may gain more from defensive statistics that keep the team alive long enough to cycle abilities.
Use a three-question gear check
- Who will wear it? If you cannot name the current user, do not spend rare enhancement materials.
- What does it improve? Read the exact effect and relate it to the hero’s active skills, ultimate, basic attacks, or defensive function.
- Can I reverse the decision? If moving or dismantling the item is costly or uncertain, wait until the hero is established in your core.
Gear rankings are patch-sensitive. A guide describing skill amplification may reflect a particular balance state, mode, or event structure. Treat its recommendation as a mechanism to evaluate, not a permanent universal ranking, and confirm the effect in the current client before committing high-value materials.
How to compare two possible heroes
When two heroes compete for the same XP, card, or gear budget, score them on the same questions instead of choosing by color or rarity. The following framework keeps the comparison grounded in your account.

If the comparison is still close, favor the hero you can improve immediately with ordinary materials. Delaying all progress for a hypothetical future pull has a real opportunity cost.

- Do not level every new pull equally. A broad roster with no strong formation usually performs worse than a focused core.
- Do not wait for a Legendary hero before upgrading anyone. The beginner guidance specifically warns that failing to improve available heroes can stop progress.
- Do not convert universal shards on impulse. The button being available does not mean the target is your best long-term use.
- Do not ignore the Castle until XP runs out. The cap makes Castle timing part of hero efficiency, not a separate cosmetic project.
- Do not copy an old exact cost table. No authoritative, current table for hero XP, star, skill, or gear costs is established here; community estimates may be outdated or server-specific.
- Do not max gear for a bench hero. Early equipment should solve a current role and remain useful if your formation changes.
- Do not spend every speed-up immediately. Save some for a worthwhile competition or milestone when waiting does not block progression.
Recovery plans for common mistakes
You leveled too many heroes
Stop adding new upgrades and select the five or six heroes that most often appear in your formation. Feed new XP and ordinary cards to that group until it catches up. Use the overleveled substitutes only when their role is genuinely required; do not keep spending on them simply because resources have already been spent.

You starred a hero you no longer use
Leave the star in place unless the current client provides a clearly favorable and understood reset or transfer system. Redirect future duplicates to the committed lineup and treat the mistake as a reason to delay universal-shard spending, not as a reason to dismantle the entire team.
Your main hero is at the level cap
Open the Castle requirements and work backward through the prerequisite buildings and resources. Keep the rest of the core near the same level, but avoid burning XP on unrelated heroes while the cap remains. Once the Castle rises, spend the stored materials on the lineup that was already carrying your progress.
Your team cannot clear a stage after a gear investment
Check formation and role coverage before buying another item. Confirm that the gear effect actually amplifies the wearer’s skills, then test the same stage with a better-matched tank, healer, or control hero. A role correction is often more efficient than stacking another upgrade on the wrong damage dealer.
How to maintain the plan after updates
Live-service balance changes can alter hero strength, skill behavior, gear effects, and event rewards. After a major client update, review the active lineup rather than automatically replacing it. Recheck each hero’s skill text, star benefit, faction interaction, and equipment effect; then compare the cost of changing teams with the gains in the content you actually play.
Keep a simple note with your Castle level, core heroes, next star targets, and the materials reserved for them. Update it when a new hero arrives or an event changes duplicate availability. This prevents impulse spending while still allowing a justified pivot when the game’s current version materially changes the value of a hero.
What the available numbers do—and do not—tell you
The dependable progression figures are relational rather than a universal cost chart: Castle level limits hero level, the beginner guide reports level 50 as a skill-unlock checkpoint, and duplicate cards increase skills and stats when used for starring. Exact current XP requirements, star costs, skill costs, and gear prices are not established in an authoritative published table here. Do not present a community spreadsheet or an old screenshot as a guaranteed cost for every server or version.
For the same reason, avoid publishing an unconditional “best hero” list without a date, version, acquisition context, and role explanation. A recommendation is useful only when the reader can tell whether the hero is obtainable, what team it supports, and how much scarce material is required to reach the next meaningful breakpoint.

A concise decision checklist
- Is the hero in my active formation or solving a specific, imminent requirement?
- Does my Castle permit the level I am about to buy?
- Will this level, star, skill, or gear change a real breakpoint?
- Can I obtain the next duplicate without spending a universal or irreplaceable shard?
- Does the upgrade reinforce my faction, role coverage, and research direction?
- If the hero is replaced after a balance update, can I recover the investment?
- Would saving the material for a current event produce more value without delaying a key unlock?
If the answer to the first three questions is no, keep the material. If they are yes and the remaining checks do not reveal a better use, upgrade the core hero, then return to the Castle and research plan.
