A hit game becomes a lasting franchise when every new release protects the original promise while giving players a genuinely different reason to return. The practical formula is disciplined governance, enough time to reach the quality bar, additive expansion and a release calendar that leaves room for players—and teams—to absorb each major beat.
There is no universal number of sequels, updates or adaptations that causes “oversaturation.” The useful test is whether the next project adds distinctive value without exhausting the audience, cannibalizing another release or forcing a team to ship below its standards.
Start with a franchise promise, not a release schedule
Write one sentence that captures the emotional fantasy, signature interaction and tone players expect. For example, the promise might describe the feeling of mastering a demanding combat system in a dangerous but coherent world. That sentence is a decision filter: a sequel, side story, live-service update or television adaptation must reinforce it or explain why a deliberate change serves the same audience.

This distinction lets a franchise evolve without becoming unrecognisable. A new setting can be healthy if the underlying fantasy survives; a technically impressive project can still be damaging if it abandons the reason people cared in the first place.
Put one group in charge of the whole portfolio
Someone must have authority across projects, platforms and partners. Ubisoft created a Brand Portfolio Management team and said major brands need “a clear vision for the whole franchise.” Its stated aim was to build durable media franchises while preserving player-first decisions. The lesson is structural: a franchise owner or equivalent board should approve canon, tone, launch timing and major partnerships instead of leaving each project to optimise only its own budget or deadline.
The owner should maintain a short franchise bible that records the promise, canon rules, prohibited contradictions, accessibility expectations, audience assumptions and the purpose of every planned extension. Update it after each release and make the latest version available to internal teams and licensees.

A successful game does not automatically need a sequel, and a sequel is not automatically the best next product. Compare options before greenlighting them. Score each candidate on nine visible criteria: distinct player value, creative and canon fit, production-quality risk, release spacing, audience overlap, platform reach, community burden, reversibility and measurable lifetime value.

Keep the scoring visible to executives and partners. A commercially attractive option should not silently override the franchise promise. If an option scores well on reach but poorly on quality risk or canon fit, that trade-off needs an explicit decision and an owner.

Build a calendar with breathing room
Put every major beat on one calendar: mainline launches, spin-offs, seasons, expansions, novels, shows, merchandise, events, patches and platform releases. Then mark the quiet periods required for onboarding, bug fixing, community discussion and internal postmortems. A calendar that contains only launch dates hides the workload that determines whether the audience experiences momentum or fatigue.
Why annualisation can backfire
Take-Two CEO Strauss Zelnick warned that annualising non-sports releases can call quality into question and risk consumers tiring of a franchise. He also said, “Our competitors burn off their franchises, which means they have to create new ones, which is incredibly difficult to do.” The point is not that an annual release is always wrong; it is that frequency is a quality decision. If a team cannot realise its ambitions in the available window, another date on the calendar is not progress.

He later framed the question as, “Do you have enough time to realize your ambitions?” A pause, smaller scope or delayed launch can protect the next decade of the brand better than meeting a nominal annual target.
Stage releases instead of stacking them
Lifecycle management guidance from McKinsey recommends sequencing releases so an intellectual property remains visible without overwhelming fans. A practical sequence might place a substantial game first, reserve a recovery and conversation period, then introduce a smaller story or adaptation before the next major entry. The exact intervals depend on production capacity, audience behaviour and platform commitments; no source establishes a universal releases-per-year limit.
- Reserve a post-launch window for stability patches, accessibility fixes and onboarding improvements.
- Allow time for players to finish the campaign or season before asking them to switch products.
- Check whether a spin-off’s audience and launch window would cannibalise the next mainline release.
- Give marketing, community and support teams capacity to explain each project distinctly.
Make quality a gate with evidence
“Quality” should be a launch gate with named owners, not a slogan repeated after a date is announced. Set non-negotiable criteria for performance, accessibility, onboarding, narrative coherence and support readiness. The criteria can vary by genre, but the sign-off process should not.

A practical gate checklist
- Performance: frame-rate stability, load behaviour, crash rate and save integrity meet the agreed targets on every supported platform.
- Accessibility: required input, subtitle, display, audio and difficulty options are implemented and tested with the intended audiences.
- Onboarding: a new player can understand the core loop, progression and social features without external explanation.
- Narrative: the story is coherent on its own, respects established canon and clearly signals any intentional changes.
- Operations: servers, moderation, customer support, rollback procedures and incident communications are ready before launch.
- Maintenance: a funded post-launch plan covers patches, security, accessibility follow-up and known defects.
Use independent peer reviews as well as the development team’s own testing. Record unresolved issues, their player impact and the person authorised to accept or reject the risk. Ubisoft has said games should be debugged, polished at launch and maintained throughout their life cycle, with player feedback incorporated at development milestones. That makes feedback a production input, not merely a marketing channel after release.
Run a postmortem that changes the next project
Within a defined period after launch, review what happened against the original promise and gate criteria. Include design, engineering, art, narrative, community, accessibility, support and publishing. Separate one-off incidents from process failures, assign owners and budget the fixes. A postmortem that produces no changed practice is documentation, not learning.
Design live service as an operating commitment
A live component extends engagement only when the team can sustain updates and respond to its community. McKinsey’s operating questions are useful: why should a player return daily, weekly, monthly and yearly? Each horizon needs a meaningful activity, not a calendar reminder or artificial scarcity.
Examples of return horizons
- Daily: a short, optional challenge or social activity that is enjoyable without becoming a chore.
- Weekly: a changing objective, cooperative activity or competitive reset that rewards planning.
- Monthly: a substantial event, story beat or system variation that justifies re-engagement.
- Yearly: a milestone that changes the state of the world, celebrates the community or introduces a major expansion.
Listen continuously through community channels, support tickets, playtests and in-game feedback. Publish what you heard, what you will change and what you will not change. Players move on when a live experience stalls, but shipping more content is not the only remedy; improving reliability, matchmaking, moderation or onboarding may create more value than another cosmetic drop.
Interpret metrics by cohort, not as a universal score
Track retention, conversion, sentiment, content completion and support burden by player segment, platform, region and acquisition source. Compare new players with returning players and separate voluntary engagement from activity driven by a limited-time reward. A single blended number can hide that new users are failing onboarding while long-time users remain active.

McKinsey presents 10–20% day-30 retention and three-times day-30 versus day-one average revenue per user (ARPU) as example outcomes to test, not universal targets. They are benchmarks for a hypothesis, not permission to push every game toward the same economy. A smaller premium game may be healthy without those figures, while a service that reaches them through coercive design can still damage trust.

Before licensing a show, film, book, toy line or other product, document three categories: what is canon, what is optional, and what new experience the format enables. Give partners a concise lore guide, tone references, prohibited contradictions and a named canon contact. Require them to demonstrate competence with the world before approval, not after a public release exposes a mismatch.
Third-party adaptations must preserve authenticity and fan trust while adding something players cannot experience elsewhere. A television series can spend time on character interiority; a novel can explore history or politics; merchandise can make a symbol meaningful in everyday life. If the format only repeats plot points or logos, it increases exposure without increasing value.
Use a flywheel, not a flood
Licensing, merchandising, film, television and games can reinforce one another when deliberately orchestrated. Nintendo’s Mario cadence is cited as an example of balancing games, films and theme-park expansions for multigenerational relevance. The transferable lesson is coordination: each touchpoint should invite people toward the wider universe while allowing newcomers to enter without completing a checklist of older products.
Set a maximum number of simultaneous campaigns that community and support teams can explain clearly. Stagger announcements as well as launches; constant promotion can make a franchise feel more like an advertising schedule than a world people choose to inhabit.

Know when to pause, narrow or stop
A pause rule turns restraint into a management decision instead of a last-minute reaction. Define signals before production begins, including:
- declining quality or satisfaction scores across successive releases;
- rising support, moderation or technical debt that the team cannot clear;
- weak completion of new content despite high promotional reach;
- audience overlap that cannibalises a mainline launch;
- an inability to meet the agreed performance, accessibility or narrative gate;
- a team that lacks the capacity to deliver the promised update cadence.
When a signal appears, choose among three responses: pause the release and repair the foundation, narrow the scope to protect the core experience, or stop the project and redirect the team. A pause can preserve anticipation and give designers time to find a fresh angle. Guillemot’s account of Assassin’s Creed Unity illustrates why giving teams more time can be a franchise investment rather than a failure.
A governance workflow for the next greenlight
- Write the promise. State the emotional fantasy, signature mechanic and tone in one sentence, then list immutable pillars and flexible variables.
- Appoint the owner. Give a franchise lead or portfolio group authority over canon, quality gates, timing and partner approvals.
- Generate alternatives. Evaluate a sequel, side story, remake, live layer, adaptation and merchandise against the same nine criteria.
- Score transparently. Record player value, creative fit, production risk, spacing, overlap, reach, community burden, reversibility and lifetime-value potential.
- Map the whole calendar. Include launches, updates, adaptations, events, support windows and quiet periods.
- Fund the gates. Budget testing, accessibility, moderation, support, patches and post-launch maintenance before announcing a date.
- Test return reasons. For live elements, specify meaningful daily, weekly, monthly and yearly activities and the evidence that each is helping.
- Listen and publish decisions. Collect feedback by cohort, explain changes and preserve a record of why controversial choices were made.
- Apply the pause rule. If quality, capacity or audience signals deteriorate, delay, narrow or stop rather than adding urgency to compensate.
What “lasting” actually means
Durability is more than keeping a logo in circulation. Bobby Kotick, then CEO of Activision Blizzard, said, “We think that you can’t even consider a game a franchise unless it’s durable in perpetuity.” In practical terms, that means the brand can welcome new players, reward longtime fans, survive a quiet period and remain credible when the next project is announced.

No one metric defines saturation. A franchise is oversaturated when its extensions consume attention and goodwill faster than they create meaningful experiences.
The decision rule
Approve the next project only when three conditions are true: it expresses the franchise promise, it adds an experience unavailable in the existing catalog, and the team has enough time and operating capacity to meet the quality bar. If any condition fails, change the project, move the date or decline the expansion. That discipline lets a hit become a durable universe without treating its audience as an inexhaustible resource.
