Believe an AI productivity claim only when it identifies the task, users, baseline, metric, time period, product version and deployment conditions, then supports the result with controlled, transparent evidence. A large percentage alone—especially an “up to” figure—is not proof that the tool will save time or improve your work.
What makes an AI productivity claim credible?
A credible claim is a bounded, measurable statement rather than a slogan. It tells you who used the product, for what task, compared with which alternative, for how long, and with what outcome definition. It also reports uncertainty, quality effects, costs and limits on applying the result elsewhere.
For example, “50% more productive” is not testable until the seller specifies whether productivity means documents completed, issues resolved, revenue, or elapsed time; whether the comparison is against unaided workers or an earlier process; and whether 50% is an average, a maximum observed result or a modeled estimate.

- Specific task: The work being measured is named precisely, such as drafting customer-support replies or completing software issues.
- Defined users: The sample’s roles, experience and organization are described.
- Credible baseline: Results are compared with a control group or a well-justified alternative process.
- Complete outcome: Speed is reported alongside accuracy, quality, rework and downstream business results.
- Relevant conditions: The model, product version, prompts, integrations, training and safeguards match the setting in which you would use it.
- Transparent uncertainty: Sample size, variation, confidence intervals or standard errors, exclusions and missing participants are disclosed.
- Net economics: Subscription, implementation, training, review, correction, security, privacy and switching costs are included.
- Reproducibility: Methods and data definitions are available, ideally with an independent replication.
Step 1: Turn the headline into a testable claim
Rewrite vague percentages
Translate marketing language into a sentence you could evaluate yourself: “For [specified users] performing [specified task], product [version] changes [metric] by [amount] versus [baseline] over [period], while [quality measure] changes by [amount].” If any bracket cannot be filled, the claim is incomplete.

“Up to 50% faster” means the best case observed or modeled, not the typical result. Ask for the mean or median, the distribution of results and the share of users who achieved an improvement. A maximum can coexist with no average benefit, or even with losses for many users.
Separate productivity dimensions
Productivity can mean output per hour, elapsed time per item, quality-adjusted output, cost per completed task or a business outcome such as customer resolution. These measures are not interchangeable. A tool that produces more drafts may not increase useful output if reviewers must correct them.
Step 2: Look for a control group or credible baseline
Why randomized comparisons are stronger
A randomized trial assigns similar users or tasks to receive the AI tool or to continue without it. Because assignment is random, differences in results are more plausibly caused by the intervention rather than by motivation, workload or skill. A credible quasi-experiment can also work when randomization is impossible, provided the comparison method and assumptions are explained.
Why before-and-after stories mislead
A simple comparison with the period before deployment cannot separate the AI effect from seasonality, staffing changes, learning, new policies, demand fluctuations or a redesigned workflow. If a vendor presents only “we were 30% faster after launch,” ask what else changed and whether a comparable group did not receive the tool.
Questions to ask the vendor
- How were participants or tasks selected and assigned?
- What did the control group use instead?
- Was the baseline measured during the same period?
- Were users allowed to decline, switch groups or receive extra coaching?
- Were results analyzed for everyone assigned, or only for people who completed the trial?
Step 3: Examine the outcome, not just elapsed time
Pair speed with quality
Require accuracy, error rate, completeness, rework and escalation measures alongside time saved. A faster first pass may simply shift labor to editors, supervisors or customers. For high-stakes work, a small error increase can outweigh a large time reduction.
Check the denominator
“20% more output” could mean 20% more attempted items, accepted items or revenue-producing items. Confirm what counts as a completed task and whether rejected or abandoned work remains in the denominator.

Look for downstream outcomes
Customer satisfaction, resolution quality, defect rates, retention, compliance findings and total cost can reveal effects that a stopwatch misses. Ask whether the study measured these outcomes directly or merely assumed that faster work was better.
Step 4: Test whether the evidence fits your task and people
Match the work
Evidence from professional writing, customer support or software development does not automatically transfer to legal analysis, medical decisions, education or your own workflow. Compare the study’s inputs, complexity, tools, approval rules and consequences of error with yours.
Match the population
Results can differ by role, experience, language, domain knowledge and confidence using AI. A study of college-educated professionals may not predict outcomes for frontline staff, regulated specialists or occasional users.
Match the deployment setting
Real deployment includes authentication, data access, integrations, latency, security controls, review queues and organizational policies. A controlled demonstration with clean prompts may overstate gains where users must copy data between systems or obtain approvals.
NIST’s AI Risk Management Framework and its Generative AI Profile recommend evaluation conditions that resemble deployment and documentation of limits on generalizability. Treat a study’s boundary conditions as part of its result, not as a footnote.

Step 5: Inspect uncertainty, attrition and subgroup results
Sample size and variation
A point estimate without uncertainty can hide an unstable result. Look for confidence intervals, standard errors or other dispersion measures, and ask how many users, tasks and organizations contributed observations. A large average effect with a wide interval deserves caution.

Missing participants and exclusions
Find out how many users dropped out, were excluded or never activated the product. If only enthusiastic adopters remain in the analysis, the result may not represent normal uptake. Prefer an analysis that reports everyone assigned to each group, with reasons for missing data.
Average versus selected subgroup
Vendors sometimes highlight the best-performing role, team or prompt. Ask for the overall result and the range across subgroups. Heterogeneity is decision-relevant: a tool can help novice users while slowing experts, or improve one task while harming another.
Preregistration and analysis choices
Preregistration records the hypotheses and analysis plan before results are known, reducing the temptation to select favorable outcomes afterward. It is not mandatory for every evaluation, but its presence increases confidence, especially when many metrics or subgroups were tested.

Step 6: Record exactly what intervention was tested
AI systems change quickly. Record the model, product and release version, study dates, prompts or templates, integrations, user training, guardrails, retrieval sources and human-review rules. A result for one release may expire after a model, interface or policy change.
Ask whether participants received practice time and whether the control group had equivalent access to documentation or automation. If your deployment will use different prompts, data connectors or approval steps, treat the published result as indirect evidence and run a local pilot.
Step 7: Calculate net value rather than gross time savings
Measured gains are only the starting point. Estimate the value of additional useful output or saved labor, then subtract:

- Subscription or usage fees
- Integration and data-migration work
- Training and change-management time
- Monitoring, evaluation and model-governance work
- Human review, correction and rework
- Privacy, security, compliance and legal controls
- Downtime, latency and support costs
- Switching costs and the cost of reverting if the tool fails
Use your organization’s fully loaded labor cost and realistic adoption, not a theoretical 100% utilization rate. If a vendor promises a payback period, request the assumptions behind adoption, quality and staffing.
Step 8: Prefer independent and reproducible evidence
Vendor studies can reveal useful methods and limitations, but incentives make transparency important. Confidence rises when the sponsor publishes participant selection, task definitions, exclusions, statistical methods and data or analysis code, or when an independent group reproduces the result.
An attractive demo or testimonial shows that a capability exists for one example. It does not establish an average productivity effect. Ask whether the evaluator had access to unedited logs and whether unsuccessful attempts were included.
What published studies actually show
Several well-known studies illustrate why context matters:
| Study | Participants and setting | Reported result | What it supports—and what it does not |
|---|---|---|---|
| Noy and Zhang (2023) | 444 college-educated professionals; preregistered online experiment with occupation-specific writing tasks; half were randomly given ChatGPT | Participants using ChatGPT took 0.8 standard deviations less time and produced output rated 0.4 standard deviations higher in quality | Strong causal evidence for the tested writing tasks and population; not a universal guarantee for every occupation or workflow |
| Brynjolfsson, Li and Raymond (2023), “Generative AI at Work” | 5,172 customer-support agents | 15% higher issues resolved per hour, with substantial variation among workers | Relevant when your process resembles customer support; ask whether quality was preserved and how your users compare |
| Peng et al., Management Science (2025) | Three randomized field experiments involving 4,867 software developers | Combined estimate of 26.08% more completed tasks; individual experiments were noisy and varied | Supports examining pooled and study-specific results rather than quoting one headline percentage |
| Microsoft Research synthesis (2024) | More than a dozen workplace studies | Realized gains varied by role, function, organization, adoption and utilization | Adoption conditions and work design are central; there is no single effect size that applies to every workplace |
These figures are estimates for the stated samples and conditions. They should inform questions and pilot design, not be copied as predictions for a different team.
Use the FTC and NIST as practical credibility tests
Federal Trade Commission standard
The Federal Trade Commission’s advertising-substantiation policy says: “The Commission emphasizes that as a matter of law, firms lacking a reasonable basis before an ad is disseminated violate Section 5 of the FTC Act.” Apply that timing test directly: what evidence existed before the claim was published? The FTC’s advertising guidance also requires claims to be truthful, non-deceptive and evidence-based. A testimonial or attractive demonstration is not a substitute for a study measuring the advertised outcome.

NIST measurement principles
NIST AI RMF 1.0 (2023) organizes trustworthy-AI work around Govern, Map, Measure and Manage. Its Measure guidance calls for rigorous testing, performance assessment, uncertainty measures, benchmark comparisons, formal reporting and documented limits on generalization. The Generative AI Profile recommends empirically validated methods and performance tests under conditions similar to deployment. A vendor that follows these principles should be able to explain its test design and its boundaries.
Compare two AI products with a common scorecard
Do not compare the largest percentages in two advertisements. Put both products through the same evidence grid:
| Scorecard field | Product A | Product B |
|---|---|---|
| Advertised outcome | Record the exact wording | Record the exact wording |
| Exact task and workflow | What users actually did | What users actually did |
| Users and sample | Roles, experience, organizations and sample size | Roles, experience, organizations and sample size |
| Control or baseline | Comparison process and assignment method | Comparison process and assignment method |
| Metric and quality checks | Definitions, accuracy, rework and downstream outcomes | Definitions, accuracy, rework and downstream outcomes |
| Study duration | Dates and exposure period | Dates and exposure period |
| Product and model version | Release, prompts, integrations and guardrails | Release, prompts, integrations and guardrails |
| Uncertainty and attrition | Intervals, variation, exclusions and missing users | Intervals, variation, exclusions and missing users |
| Total cost | License plus implementation, review, security and switching costs | License plus implementation, review, security and switching costs |
| Privacy and security constraints | Data handling and required controls | Data handling and required controls |
| External validity | Similarity to your users and deployment | Similarity to your users and deployment |
Prefer the product with the clearer causal design and more relevant outcome, even if its headline percentage is smaller.
Red flags that should stop you from treating a claim as established
- One “up to” percentage: No average, denominator, distribution or study link is provided.
- Benchmark without a task map: The score omits the prompt, version, real-work correspondence or uncertainty.
- Before-and-after anecdote: No control group or explanation of other workflow changes appears.
- Time only: Accuracy, rework, customer outcomes and reviewer effort are absent.
- Opaque vendor study: Participant selection, exclusions or analysis details are withheld.
- Universal language: Results from one role, company or task are presented as applying to every worker.
- Guaranteed return: Adoption, training, review, integration and failure costs are ignored.
A practical due-diligence procedure
- Write your decision question. Specify the task, users, baseline process, acceptable quality threshold and time horizon.
- Request the evidence packet. Ask for the protocol, sample description, assignment method, metric definitions, version history, uncertainty and exclusions.
- Score relevance. Mark how closely the study matches your data, tools, users, error costs and review process.
- Recalculate the economics. Replace the vendor’s assumptions with your adoption rate, labor cost, implementation effort and control requirements.
- Run a controlled pilot. Randomly assign comparable users or work items to AI-assisted and existing workflows for a defined period.
- Measure a balanced set of outcomes. Track throughput, elapsed time, accuracy, rework, escalations, user experience and downstream business results.
- Report uncertainty and exceptions. Include all assigned participants, missing data, subgroup variation and failures.
- Set a review date. Reevaluate after model, prompt, policy or workflow changes; do not assume an old result remains valid.
How to make the final decision
Classify the claim as supported when the design is controlled, the outcome includes quality, the population and task fit your use, uncertainty is reported and net value remains positive. Classify it as promising but unproven when evidence is plausible but indirect, vendor-controlled or missing important cost and quality data. Classify it as not established when the claim rests on a best-case percentage, anecdote, benchmark without task relevance or a study whose methods cannot be checked.
This classification is more useful than asking whether an AI product is “good” in general. It tells you what the evidence supports, what your own pilot must test and which risks would invalidate the claimed benefit.
