The largest, fastest steam reductions usually come from the dryer section, condensate-removal system and hood ventilation. Measure steam, condensate, dryer pressure, hood air and production first; repair drainage and leakage; then apply regulatory controls and, only after those are stable, advanced process control. Heat recovery from flash steam, hot condensate and exhaust can cut fuel use further. A production-normalized baseline is essential because savings vary with machine design, grade mix, climate and operating practice.
Where a paper machine loses steam efficiency
Steam consumption is not determined by the steam valve alone. In a multi-cylinder dryer, steam condenses inside the cylinders and transfers heat through the shell to evaporate water from the sheet. Any resistance to condensate removal, unstable pressure or poorly balanced hood airflow reduces the useful heat delivered to the paper. The boiler may then produce more steam to maintain the same moisture target.
Separate projects into three categories so their benefits are not counted twice:

|---|---|---|
| Steam-demand reduction | Better dryer pressure, condensate drainage, hood balance and insulation reduce the steam required for the same evaporation duty. | Lower steam per tonne at equivalent grade, basis weight, final moisture and speed. |
| Waste-heat recovery | Flash steam, hot condensate, dryer exhaust or coating exhaust preheats water or generates useful process steam. | Recovered energy, reduced boiler firing or reduced purchased fuel. |
| Steam-plant dispatch | Advanced control coordinates several machines, boilers, condensate return and supplementary firing. | Less dump condensation, lower firing and steadier steam-header pressure. |
Mechanical condition comes first. A water film left inside a dryer cylinder by poor siphon or separator performance acts as an insulating layer and limits heat transfer. Leaking traps, rotary joints, valves, uninsulated lines and badly controlled flash tanks create losses that software cannot compensate for. Automation should make a sound system more consistent, not conceal defects.

Establish a production-normalized steam baseline
Install or verify meters before changing setpoints. At minimum, trend steam mass flow for each paper machine and dryer group, condensate return, boiler fuel, hood exhaust temperature and humidity, dryer pressures, flash- or condensate-tank levels, fan power and tonnes of saleable paper. Tie every signal to grade, basis weight, machine speed, furnish, incoming moisture and finished-moisture target.
Use a common intensity metric such as steam intensity = steam mass / tonnes of saleable paper. Keep separate baselines for materially different grades or operating modes. A machine making lightweight tissue at high speed should not be judged against a board grade with a much higher evaporation load. Record the data at an interval that captures grade changes, breaks and control actions; a daily total alone can hide short periods of flooding or excessive hood exhaust.
Validate the accounting before calculating savings:
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Fix the driver behind crashes, sound loss and screen glitches3Repair Windows errors before they cause bigger problems- Reconcile machine steam totals with the steam-header or boiler total, allowing for known users and meter uncertainty.
- Check that condensate-return totals and tank levels close over the same time window.
- Flag periods with sheet breaks, start-up, shutdown, wash-up or abnormal ventilation rather than mixing them into the normal-production baseline.
- Store the calibration date, range and quality flag for every instrument so a sensor drift is not mistaken for an efficiency gain.
Use a control chart of steam per tonne, fuel per tonne, moisture-profile variation, breaks and throughput. The baseline should cover enough grade cycles to represent normal production; a single favorable shift is not a defensible reference.
Repair the dryer and condensate system before optimizing it
Inspect traps, siphons and rotary joints
Survey every dryer group for failed or bypassed steam traps, worn rotary joints, blocked siphons and separator problems. Confirm that condensate leaves the cylinder at the intended load and pressure. A flooded cylinder has less effective heat-transfer area and can force operators to raise steam pressure. Use the mill’s maintenance procedure and safe isolation rules when testing live steam equipment.

Check flash tanks and condensate pumps
Unstable flash-tank level can send wet steam downstream, lose flash steam to the vent or starve condensate pumps. Verify level-transmitter calibration, pump NPSH margin, check-valve operation and control-valve travel. Trend level together with condensate flow and pressure; a level that looks acceptable while flow oscillates can still disturb dryer pressure.
Find leaks and heat loss
Walk the steam and condensate headers for leaking valves, open bypasses, damaged insulation and hot surfaces that indicate failed traps or joints. Quantify leaks where practical instead of assigning a generic loss factor. Repairing a small number of high-temperature leaks can provide a more certain return than adding a new optimization layer.
Verify separators, strainers and drainage routing
Inspect strainers and separators for fouling and confirm that drains, vents and return lines match the design pressure. Incorrect routing can create backpressure that prevents a siphon from clearing a cylinder. Document the normal differential pressure and alarm limits for each group so operators can identify a developing restriction.
Choose sensors that support decisions, not just dashboards
Measurement quality determines whether a controller can reduce steam without damaging moisture profile or production. The following points cover the minimum practical instrumentation for a dryer-and-hood project.
| Variable | Useful locations | Control or diagnostic purpose |
|---|---|---|
| Steam pressure and differential pressure | Each dryer group, supply header and condensate outlet | Hold the pressure profile required by the grade, reveal flooding or backpressure, and protect equipment with high/low interlocks. |
| Steam and condensate flow | Machine inlet, group branches, condensate return and flash-steam lines | Close the energy balance, detect abnormal demand and quantify recovered energy. |
| Temperature | Hood supply and exhaust, condensate, flash tank and heat-exchanger circuits | Calculate sensible-heat recovery, identify cold spots and detect fouling. |
| Humidity | Hood supply and exhaust air, with representative sampling protected from fiber and water carryover | Control exhaust to remove evaporated moisture without pulling unnecessary infiltration air or over-ventilating. |
| Level | Condensate receivers, flash tanks and pump wells | Prevent flooding, cavitation and uncontrolled venting while keeping condensate available for recovery. |
| Airflow or fan speed | Supply and exhaust fans, hood branches | Relate hood humidity and pressure to fan energy and identify imbalance between sections. |
Use impulse lines, sample conditioning and sensor materials appropriate for wet, fiber-laden air. Place humidity probes where they see representative exhaust rather than a short-circuiting jet. Protect transmitters from vibration and condensate pockets, and provide isolation valves or calibration points so maintenance does not require a prolonged shutdown.

Valmet describes its XT Control approach as using hood-exhaust humidity and zero-pressure-line control. TAPPI advanced-process-control guidance likewise identifies dryer pressure, condensate recovery and hood-air variables as core measurements. These examples illustrate the measurement scope; the exact sensor technology and mounting arrangement must be engineered for each hood and dryer configuration.
Build controls in layers
Layer 1: regulatory loops
Start with dependable single-loop controls:
- Pressure-control valves hold each dryer group at its target and cascade to the appropriate steam header when the design permits.
- Condensate level loops keep receivers and flash tanks within operating range without flooding or venting.
- Hood supply and exhaust controls maintain the zero-pressure line and a stable humidity-removal rate.
- Fan-speed control limits exhaust to the amount needed for evaporation and safe hood operation.
Tune loops under several grades and speeds. A loop that is stable at one basis weight can oscillate when the evaporation load changes. Add rate limits and anti-windup to valves and fans so a controller does not demand an abrupt change that disturbs the sheet.
Layer 2: interlocks and constraint protection
Interlocks should override optimization when pressure, level, temperature, fan status or equipment vibration reaches a protective limit. Define a documented fallback mode for loss of a humidity probe, flowmeter or communications link. Operators need a clearly labeled manual or basic-automatic mode, with alarms that explain the reason for an override rather than simply reporting “controller unavailable.”
Layer 3: advanced process control or model predictive control
After the basic loops and sensors are trustworthy, an APC/MPC layer can coordinate dryer groups, hood air, condensate recovery and the steam plant. Give the optimizer explicit constraints for paper moisture and profile, dryer pressure, hood humidity, boiler capacity, condensate-return quality and equipment limits. Its objective can minimize steam or fuel while penalizing moisture variation, breaks, pressure movement and excessive valve activity.
Coordination matters when several machines share a header. An optimizer can shift noncritical demand, reduce unnecessary supplementary firing and avoid making steam that is immediately dumped through a condenser. In an IFAC/Elsevier case published in 2010, a coordinated control implementation reported a 95% reduction in dump-condensed steam and reduced supplementary firing to less than 30% of its former level. That result is a case outcome, not a guaranteed percentage for another mill.

Recover flash steam, condensate and exhaust heat
Flash steam and hot condensate
When high-pressure condensate drops to a lower pressure, part of it flashes into steam. A properly designed flash tank can route that vapor to a suitable low-pressure user while a heat exchanger transfers the remaining sensible heat to boiler make-up water or another process-water circuit. Check pressure compatibility, non-condensable-gas removal, condensate quality and the risk of cross-contamination before selecting a destination.
Recovery equipment needs fouling and corrosion allowances. Paper-machine condensate can carry treatment chemicals, iron oxides or fiber; a heat exchanger that is efficient when clean may become a pressure-drop problem if it is not drainable and cleanable. Trend approach temperature and differential pressure so maintenance is triggered by evidence rather than a calendar alone.
Thermocompression
A thermocompressor can use high-pressure motive steam to entrain and recompress lower-pressure flash steam for a useful dryer group. Its benefit depends on pressure ratios, available motive steam and a stable low-pressure source. The Massachusetts Office of Technical Assistance documented a Seaman Paper case that combined thermocompression and flash-steam heat recovery; by 2011, the mill had replaced 1,631,616 gallons of oil with shredded wood pallets. The fuel substitution is specific to that facility and period, while the recovery concepts are broadly applicable.
Dryer and coating exhaust
Exhaust heat can preheat air or water, or feed a packaged steam-generation system when temperature, flow, fouling and corrosion conditions permit. Voith reports that its SteamBooster installation at Koehler Paper’s Kehl site produces approximately one tonne per hour of process steam from coating-exhaust heat and is associated with up to 1,500 tonnes of carbon-dioxide savings annually. Those figures describe that installation in 2026; they are not a universal guarantee. As Voith product manager Martin Dauner put it, “The technology is tailored to the conditions on site.”

Implement the project in a controlled sequence
- Baseline and meter. Establish machine- and group-level steam, condensate, fuel, hood-air and production trends. Normalize by grade, basis weight, moisture target and speed, and tag abnormal operating periods.
- Correct mechanical losses. Inspect traps, siphons, rotary joints, separators, valves, insulation, flash-tank level control and condensate pumps. Close leaks and restore reliable drainage before changing optimization targets.
- Stabilize dryer and hood operation. Install calibrated pressure and differential-pressure transmitters, hood supply/exhaust temperature and humidity sensors, airflow or fan-speed feedback, and condensate and flash-tank level transmitters. Commission the zero-pressure-line and humidity controls with operators present.
- Evaluate heat recovery. Calculate available flash-steam and hot-condensate duty, then screen heat exchangers, thermocompressors and exhaust-heat steam packages for pressure compatibility, fouling, corrosion, access and safe bypass operation.
- Add APC/MPC. Connect the optimizer only after regulatory loops are stable. Set hard constraints for moisture, pressure, humidity, boiler capacity, condensate return and quality; retain operator override and a proven fallback mode.
- Verify and sustain. Compare production-normalized steam intensity, fuel, carbon dioxide, quality, breaks and throughput with the baseline. Where possible, change one intervention at a time, document the result, and retune after a grade, furnish, hood or dryer-equipment change.
Compare projects with the same decision criteria
A low-cost pressure fix and a large exhaust-recovery package should not be ranked on steam percentage alone. Use a common scorecard:
| Criterion | Questions to answer |
|---|---|
| Energy result | How many kilograms of steam and how much fuel are saved per tonne under comparable production? |
| Product performance | Does moisture-profile variation, sheet strength, breaks or throughput change? |
| Capital and downtime | What equipment, installation outage, commissioning time and spare parts are required? |
| Integration | Can the project use the existing PLC/DCS, historian, alarms and cybersecurity controls? |
| Maintainability | How often do sensors need cleaning or calibration, and can heat exchangers be isolated and cleaned? |
| Utilities and risk | What fan power, cooling, water quality, corrosion, fouling, fire and pressure-relief requirements are added? |
| Financial case | What are the installed cost, recurring maintenance cost, fuel price assumption and measured payback under realistic operating hours? |
Do not use a vendor-reported percentage as the business case. Kurita Europe cites 3–10% steam savings in multi-cylinder customer cases, but the range is vendor-reported and requires validation at the mill. A financial model should use the site’s own baseline and a sensitivity range for grade mix, production rate and energy prices.
What published cases actually show
| Source and date | Reported result | How to interpret it |
|---|---|---|
| Sivill and Ahtila, Applied Thermal Engineering, 2009 | 7–13% lower specific heat consumption across a study of three paper machines after operational and structural heat-recovery improvements. | A useful case range for heat-recovery work, not a universal mill benchmark. |
| Sivill and Ahtila follow-up case study, 2009 | 12% lower fuel use and 24% lower carbon-dioxide emissions. | Results depend on the site’s equipment, fuel and operating baseline. |
| IFAC/Elsevier case, 2010 | 95% reduction in dump-condensed steam; supplementary firing fell to less than 30% of its former level. | Evidence for coordinated control of steam demand and the steam plant. |
| Voith SteamBooster at Koehler Paper Kehl, reported 2026 | Approximately one tonne per hour of process steam and up to 1,500 tonnes of carbon dioxide saved annually. | Installation-specific exhaust-heat performance. |
| Kurita Europe customer cases, undated | 3–10% steam savings in multi-cylinder applications. | Vendor-reported range requiring site measurement. |
The studies do not establish one percentage that applies to every paper mill. Machine geometry, grade mix, climate, fuel, initial condition and the scope of controls determine the result.

Troubleshoot common automation failures
| Symptom | Likely causes | Checks and corrective action |
|---|---|---|
| Steam rises while production and grade are unchanged | Flooded cylinders, failed traps, blocked siphons, leaking bypass or a drifting pressure transmitter. | Compare group pressure, condensate flow and differential pressure; inspect drainage hardware and verify the transmitter against a calibrated reference. |
| Hood humidity is low but steam use is high | Exhaust fan over-ventilation, infiltration through an incorrect zero-pressure balance or a biased humidity probe. | Check hood pressure profile, fan speed and probe calibration; reduce exhaust only within safe moisture-removal and condensation limits. |
| Moisture profile oscillates after APC commissioning | Unstable underlying loops, excessive optimizer move size, delayed measurements or a constraint that is not represented in the model. | Return to regulatory control, validate signal timing and retune move limits before re-enabling optimization. |
| Condensate tank level cycles and pumps cavitate | Incorrect level range, flashing at the pump suction, undersized return line or a sticking control valve. | Trend level, pressure and pump status together; correct flashing and valve response, then retest under the full load range. |
| Heat-recovery output declines over weeks | Exchanger fouling, corrosion products, blocked strainers or a change in exhaust temperature and flow. | Compare approach temperature and differential pressure with the clean reference, isolate and clean the exchanger, and investigate upstream contamination. |
Keep the savings after commissioning
Assign ownership for every critical measurement and control loop. Maintain a calibration schedule based on drift history and process severity, not only the original installation date. Review a monthly dashboard containing steam per tonne by grade, fuel per tonne, condensate-return rate, hood humidity, dryer-pressure variation, moisture-profile statistics, breaks, throughput and optimizer availability.
Require a management-of-change review before altering dryer groups, hood geometry, fan capacity, condensate routing, paper grade recipes or APC models. Retain operator override, alarm limits and a documented return-to-basic-control procedure. Re-baseline after major maintenance or process changes; otherwise the plant may credit an old improvement for a new operating condition.
The practical decision rule is straightforward: measure first, restore drainage and hood balance, recover heat that has a dependable sink, and optimize only within verified quality and equipment constraints. That sequence reduces the risk of trading a paper-quality problem or maintenance burden for a nominal steam saving.
