To judge whether an AI buildout is affordable, read three connected disclosures rather than one headline: capital expenditures (capex) show what the company is buying, free cash flow (FCF) shows how much cash remains after investment, and debt and liquidity show how much of the plan depends on outside funding. Start with the cash-flow statement, trace AI-related assets through the filing and earnings call, rebuild FCF from operating cash flow and the company’s own deductions, then map debt, leases, maturities and available credit against the spending plan.

A large announced capex number is not the same as cash already spent. Positive FCF is not proof that AI investment is earning an adequate return. Every figure needs a period, definition and funding context.

What “AI infrastructure spending” means in an earnings report

Companies rarely publish one line called “AI infrastructure spending.” The spending is usually embedded in capital expenditures for data centers, servers, networking, power systems, facilities and accelerated-computing equipment. Management may describe the mix in the MD&A, an earnings-call transcript or an outlook section rather than in the cash-flow statement.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Separate three kinds of information:

  • Cash already spent: purchases of property and equipment and other investing outflows recorded for a completed period.
  • Management guidance: a forecast such as expected full-year capex. Guidance can change and is not evidence that the cash has left the business.
  • Asset composition: whether the investment is in short-lived equipment, such as CPUs and GPUs, or longer-lived buildings, power and data-center improvements. The useful life affects replacement needs and future cash requirements.

When a filing says capex is driven by AI initiatives, compute infrastructure or data centers, treat that language as the company’s attribution, not as a separately audited AI total. If the filing does not split AI from other projects, report total capex and explain the limitation.

A practical reading sequence

1. Begin with the cash-flow statement

Find “net cash provided by operating activities” (operating cash flow, or OCF). Then locate purchases of property and equipment, capitalized software-development costs and other investing outflows. Record the exact period and whether each number is year-to-date, quarterly or trailing twelve months.

Sign conventions can be confusing: the statement may show purchases as negative investing cash flow, while a company’s reconciliation lists capex as a positive deduction. Normalize the signs before calculating anything.

2. Search the narrative for infrastructure clues

Use the filing’s capex table, MD&A, earnings-call transcript and outlook. Search for “data center,” “compute,” “GPU,” “CPU,” “networking,” “server,” “power,” “facility” and “AI.” Note whether management describes a purchase, a lease, a construction commitment or only a plan.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

3. Reconcile the company’s FCF definition

Copy the company’s stated formula and reconcile it to GAAP cash flow. Some companies subtract only property and equipment; others also subtract capitalized software, lease-related cash payments, restructuring cash costs or other items. Keep the company-defined number separate from your own calculation.

4. Build a debt-and-liquidity schedule

Collect current debt, long-term debt, commercial paper, lease liabilities, interest rates, maturities, covenants, cash and short-term investments. Add undrawn revolvers and other committed borrowing capacity. A balance-sheet debt figure without maturities and liquidity can make a highly funded project look safer than it is.

5. Compare intensity and funding, not just totals

For each company, calculate capex as a percentage of revenue, capex as a percentage of OCF, FCF margin, year-over-year capex growth and (when disclosed) net debt to EBITDA. Then identify how much of the buildout is funded by internal cash, new debt or equity.

Reading the capex disclosure

Period spending versus forward guidance

Keep historical spending and forecasts in separate rows in your notes. Tesla’s 2026 filing, for example, says expected 2026 capex is “in excess of $25 billion,” driven by AI initiatives including compute infrastructure and data centers. That is a full-year expectation, not a cash-spent figure. The same filing reports $8.28 billion of capex for the six months ended June 30, 2026.

Guidance is useful for estimating the cash call ahead, but compare it with the company’s execution each quarter. A forecast can be raised, delayed or reclassified as projects move from commitments to construction and equipment purchases.

Asset mix and replacement risk

Asset duration changes the meaning of a capex boom. Microsoft’s fiscal 2026 earnings materials say roughly two-thirds of its capex was for short-lived assets, primarily CPUs and GPUs. Short-lived equipment can support rapid capacity expansion, but it may also require more frequent refreshes than buildings and power systems. A company investing heavily in long-lived facilities may face a different timing of depreciation and replacement cash than one buying mostly accelerators.

Read useful-life disclosures, depreciation expense and any comments about refresh cycles alongside the capex number. Do not assume that “AI capex” is one homogeneous asset class.

Commitments that are not yet capex

Leases, purchase commitments and construction obligations can precede a cash payment and may not appear in the period’s property-and-equipment purchases. Look for lease liabilities, contractual commitments and supplier financing in the notes. Include them in the forward funding picture, while keeping them distinct from capex already recorded.

Rebuilding free cash flow correctly

The basic calculation

A useful starting point is:

FCF proxy = operating cash flow − purchases of property and equipment − capitalized software development costs.

Use the company’s exact definition when available. C3.ai states: “We calculate free cash flow as net cash used in operating activities less purchases of property and equipment and capitalized software development costs.” It also cautions that FCF has limitations as an analytical tool and is not a substitute for GAAP cash-flow measures. Because filings can use different signs for cash used and cash provided, verify the reconciliation rather than applying the sentence mechanically.

What may be deducted beyond basic capex

After the basic subtraction, inspect the reconciliation for:

  • Cash payments for finance or operating leases, when the company includes them.
  • Cash restructuring, severance or acquisition-related payments.
  • Other investing outflows that management treats as necessary to maintain or expand operations.

Do not silently add your own adjustments to a company’s headline FCF. Present a GAAP-based calculation, the company-defined figure and any analyst adjustment as three visibly different measures.

A period example using Tesla’s disclosed numbers

For the six months ended June 30, 2026, Tesla reported $8.63 billion of OCF and $8.28 billion of capex. A simple six-month FCF proxy is therefore approximately $0.35 billion before any additional deductions for capitalized software, leases or other items. That arithmetic is not Tesla’s stated FCF unless its reconciliation uses the same inputs. It also does not answer whether the full-year AI program is affordable: the company’s expected 2026 capex is more than $25 billion, and the six-month figures do not include the second half of the year.

Why FCF can move without a change in AI economics

Working-capital swings can lift or depress OCF. Customer prepayments, inventory purchases, receivables collection and payables timing may overwhelm a single quarter’s infrastructure spending. Stock-based compensation can reduce reported earnings without using current cash, while noncash depreciation does the opposite; neither should be treated as a direct measure of AI returns. Read the cash-flow reconciliation and the working-capital discussion before interpreting a sharp FCF change.

Reading debt and liquidity together

Gross debt is only the beginning

List current maturities, long-term borrowings, commercial paper and lease liabilities. For each material instrument, capture principal, interest rate or range, maturity date, secured status and covenants. Then list cash and cash equivalents, short-term investments, restricted cash and committed but undrawn revolvers.

Net debt is commonly expressed as:

Net debt = debt obligations − cash and cash equivalents.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

A SEC-filed MD&A example explains that net debt helps show obligations not covered by cash, while net-debt-to-capital helps assess leverage. The calculation is only as good as its inputs: decide whether to include leases, commercial paper, restricted cash and short-term investments, and state that policy when comparing companies.

Maturities and interest burden

A company can report modest net debt and still face a refinancing peak. Build a maturity ladder by year and compare upcoming principal with expected OCF, cash on hand and available facilities. Review interest expense and the rate structure: floating-rate debt can raise cash interest as benchmark rates rise, while fixed-rate debt creates a known coupon but may be expensive to refinance.

Covenants can restrict additional borrowing, asset sales, dividends or minimum liquidity. An undrawn revolver is not the same as cash; availability may depend on covenants, borrowing-base tests or lender conditions.

Example: Tesla’s reported debt

Tesla reported $9.08 billion of aggregate debt at June 30, 2026. Treat that as a point-in-time gross debt figure. To assess the company’s ability to fund more than $25 billion of expected 2026 capex, you would still need its cash, short-term investments, lease obligations, maturities, interest expense and available credit, plus the OCF generated during the rest of the year.

Testing whether the buildout is affordable

Use a cash bridge

Construct a bridge from beginning cash to ending cash:

  1. Start with beginning cash and short-term investments that are actually available.
  2. Add OCF, separating recurring operating performance from unusual working-capital inflows.
  3. Subtract property-and-equipment purchases, capitalized software and other required investing outflows.
  4. Subtract debt principal, lease payments, dividends, buybacks and acquisitions.
  5. Add new debt, equity issuance and other financing proceeds.
  6. Compare the result with minimum liquidity targets and the next 12–24 months of maturities.

This bridge shows whether expansion is funded internally or requires a financing event. It does not establish that the spending will earn an adequate return; that requires operational metrics such as capacity utilization, revenue growth, margins and return on invested capital.

Interpret funding signals

Oracle’s fiscal 2026 plan illustrates the importance of funding. The company reports $50 billion of fiscal 2026 capital expenditures and plans approximately $40 billion of fiscal 2027 debt and equity financing. The figures do not prove a cash shortfall, because timing, existing cash and future OCF matter, but they show why a growth narrative must be tested against the financing required to sustain it.

When new debt or equity is a large share of planned investment, assess interest cost, refinancing risk and dilution alongside the capacity expansion. When internal cash funds most capex, examine whether that cash depends on temporary customer prepayments or working-capital releases.

Comparable metrics for different companies

Metric Calculation What it answers
Capex intensity Capex ÷ revenue How much revenue is being reinvested in physical and capitalized infrastructure.
Capex burden Capex ÷ operating cash flow How much internally generated operating cash is consumed by investment.
FCF margin Company-defined FCF ÷ revenue Cash left after the company’s stated investment deductions, relative to sales.
Capex growth (Current-period capex − prior-period capex) ÷ prior-period capex Whether investment is accelerating or decelerating.
Net leverage Net debt ÷ EBITDA, where disclosed Debt relative to an earnings proxy; definitions of EBITDA must match.
Funding mix Internal cash, debt and equity shown separately Who is providing the cash for the buildout and what claims that funding creates.

Use the same period and currency, and label whether capex includes capitalized software or lease additions. SEC-filed MD&A guidance notes that non-GAAP measures “do not have any standardized meaning prescribed by GAAP and therefore, may not be comparable to similar measures presented by other companies.” A company reporting FCF after software costs is not directly comparable with one subtracting only property and equipment.

Putting the disclosed examples in context

Company and period Disclosed amount How to read it
Tesla, six months ended June 30, 2026 $8.28 billion capex; $8.63 billion operating cash flow A period result; the simple difference is about $0.35 billion before any additional FCF deductions.
Tesla, expected full-year 2026 More than $25 billion capex Forward guidance attributed to AI initiatives including compute infrastructure and data centers; not cash already spent.
Tesla, June 30, 2026 $9.08 billion aggregate debt Gross debt at a date; pair with cash, leases, maturities and facilities.
Microsoft, fiscal 2026 $19.6 billion free cash flow Use the company’s definition and reconciliation before comparing with another issuer.
Microsoft, fiscal 2026 Roughly two-thirds of capex for short-lived assets, primarily CPUs and GPUs Indicates a substantial equipment component with potentially faster refresh needs than long-lived facilities.
Oracle, fiscal 2026 $50 billion capital expenditures A full-year capex figure that must be assessed against OCF, cash and financing.
Oracle, planned fiscal 2027 Approximately $40 billion debt and equity financing Shows the scale of external funding management expects to use; it is not itself a measure of cash already raised.

Common mistakes and how to correct them

Counting guidance as spending

Mistake: Treating a full-year capex forecast as a cash outflow in the current quarter.
Correction: Label guidance separately and reconcile it with year-to-date purchases and the remaining spending schedule.

Calling every capex dollar AI

Mistake: Assigning all property-and-equipment purchases to AI when the filing does not provide an asset split.
Correction: Use management’s explicit attribution and identify the portion that remains company-wide or unspecified.

Using a headline FCF number without its formula

Mistake: Comparing two FCF figures as though both subtract the same items.
Correction: Rebuild each number from OCF, property and equipment, capitalized software and any additional deductions, then reconcile to GAAP.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Ignoring leases and commitments

Mistake: Concluding that low debt means low infrastructure obligations.
Correction: Add lease liabilities, construction commitments, purchase obligations and maturity dates to the liquidity schedule.

Reading positive FCF as proof of returns

Mistake: Assuming cash generation proves that AI spending is economically successful.
Correction: Separate cash funding from returns. Analyze utilization, revenue, margins, depreciation, refresh cycles and return on invested capital.

Overlooking working-capital distortions

Mistake: Annualizing one quarter’s OCF after a large customer prepayment or inventory release.
Correction: Read receivables, inventory, payables and contract-liability changes, and use a multi-period trend.

Finally, write one sentence answering each question: How much was actually spent? How much is planned? What remains after the company’s stated investment deductions? Which obligations mature before the plan generates cash? Which part of the plan relies on new financing? This discipline keeps GAAP cash flow, company-defined FCF and analyst-created adjustments from being mixed together.

Bottom line

The clearest view of an AI buildout comes from triangulation. Cash-flow statements establish what was paid, narrative disclosures identify the AI-related portion, and guidance indicates the likely future demand on cash. Rebuilding FCF exposes definition differences, while a debt-and-liquidity schedule reveals whether the plan is funded by operating cash, new borrowing or equity. Compare those pieces on consistent definitions and periods; no single capex, FCF or debt headline can answer affordability by itself.
