Read a cement company’s quarterly results as an operating and cash-flow story, not as a single revenue or earnings number. Start with cement tons sold, then separate volume from price, mix, currency and acquisitions. Next test cost per ton, EBITDA per ton, operating cash flow, maintenance capex, net debt and debt maturities. Only after those checks should you compare valuation or decide whether the stock’s risks are acceptable.
This sequence matters because cement plants have high fixed and semi-fixed costs. A small volume decline can hurt profit disproportionately, while a revenue increase caused only by price may conceal weakening demand. The framework below gives you a repeatable way to identify durable improvement, temporary margin help and balance-sheet stress.

Record whether each number is reported, constant-currency, constant-perimeter, adjusted or non-GAAP. Never mix an adjusted EBITDA figure with reported revenue and assume the ratio is comparable with another company’s reported numbers.
Start with tons, capacity and utilization
The first question is not “How much did revenue grow?” It is “How many tons did the company sell or dispatch, and where?” Record total cement volume, regional volume, clinker volume if disclosed, capacity utilization and any shutdowns, kiln outages or weather disruptions.
Cement earnings are volume-sensitive because plants carry large fixed and semi-fixed costs. Eagle Materials stated in an investor presentation filed with the U.S. Securities and Exchange Commission in 2023: “Our Cement business is capital intensive, resulting in significant fixed and semi-fixed costs. Therefore, our earnings are sensitive to changes in volume.” When tons fall, kiln, plant and maintenance costs are spread over fewer units.
What to put in your volume worksheet
| Measure | Why it matters | Questions to ask |
|---|---|---|
| Total cement tons sold or dispatched | Shows underlying demand and operating leverage. | Did tons rise because of end-market demand, inventory timing or a temporary comparison? |
| Regional tons | Reveals which markets drove the result. | Are stronger regions offsetting weakness elsewhere? |
| Capacity utilization | Indicates how efficiently fixed assets are being used. | Did utilization improve, and can the company sustain it? |
| Downtime and weather effects | Separates controllable execution from temporary disruption. | Was a kiln outage or severe weather included in management’s explanation? |
| Product definition | Prevents mixing cement, clinker, aggregates or ready-mix volumes. | Is the reported figure cement only, or a broader materials category? |
A volume increase is more convincing when it appears across regions, is supported by utilization and does not depend on channel inventory. A decline needs context: a planned outage may reverse next quarter, while persistent market-share loss is a different risk.
Bridge revenue into volume, price, mix, scope and currency
Headline revenue growth is not a diagnosis. Decompose the change into five drivers:
- Volume: additional or fewer tons sold.
- Realized price: the average price received per ton.
- Product mix: a greater share of premium cement, specialty products or other businesses.
- Scope: acquisitions, disposals or changes in the consolidation perimeter.
- Currency: translation of overseas revenue into the reporting currency.
A useful approximation is:
Revenue change ≈ volume effect + price effect + mix effect + scope effect + currency effect

Ask management for constant-currency and constant-perimeter growth when the company operates across countries or has bought and sold assets. If those figures are not provided, do not treat reported growth as organic growth.
How to interpret common revenue patterns
- Higher tons and higher price: usually the strongest operating combination, provided costs do not rise faster.
- Flat or lower tons with higher price: revenue may be masking weaker demand. Check market share, utilization and customer inventories.
- Higher revenue with lower constant-currency growth: currency translation is doing part of the work.
- Higher revenue after an acquisition: determine how much came from the acquired perimeter and whether the acquired business carries comparable margins.
- Higher reported revenue but lower volume and price: mix, currency or scope may be masking deterioration in the core cement operation.
Realized price per ton is often more informative than total revenue. Divide cement revenue by cement tons only when the company’s definitions are consistent and the numerator excludes unrelated businesses.
Test cost per ton, EBITDA margin and EBITDA per ton
After the revenue bridge, reconcile the cost bridge. Track fuel, electricity, freight, labor, maintenance, raw materials, alternative-fuel costs and one-off items. Cement production requires large amounts of energy, including electricity and fossil fuels, as Martin Marietta Materials stated in its 2025 annual report filed in 2026. A sudden energy or freight move can erase a pricing gain.
Core calculations
EBITDA margin = EBITDA ÷ revenue × 100EBITDA per ton = cement EBITDA ÷ cement tons soldCost per ton = relevant operating cost ÷ cement tons sold
EBITDA per ton helps compare operational performance when product prices and regional mixes differ, but it is not automatically comparable. Confirm that both companies include the same products, geographies, intercompany sales, depreciation exclusions and adjustments. A group-level EBITDA divided by cement tons can be misleading if the group also owns aggregates, ready-mix, waste-management or distribution businesses.
Read the margin movement as a bridge
| Driver | Potential effect | Verification |
|---|---|---|
| Price realization | Raises revenue and can expand margin if costs are stable. | Compare price per ton with fuel, power and freight inflation. |
| Volume | Spreads fixed costs over more or fewer tons. | Check utilization and plant-level commentary. |
| Fuel and electricity | Can compress EBITDA quickly. | Look for energy-cost per ton, hedging and pass-through timing. |
| Freight | Can offset price increases, especially in long-haul markets. | Separate delivered-price changes from ex-works pricing. |
| Alternative fuels | May reduce fossil-fuel exposure but can carry availability or processing costs. | Check substitution rates and whether savings are recurring. |
| Maintenance and outage costs | Can create a one-quarter margin dip or rebound. | Identify planned shutdowns and compare with the annual maintenance schedule. |
| One-off adjustments | Can inflate adjusted EBITDA. | Read the reconciliation to reported operating profit and cash flow. |
Margin expansion is higher quality when EBITDA per ton improves alongside volume and cash generation. Be cautious when adjusted EBITDA rises only because of a one-time gain, a favorable inventory movement or an add-back that does not reduce cash costs.

Cash-flow checks
- Start with EBITDA and reconcile to operating cash flow.
- Identify receivables, inventories and payables movements. A large working-capital cash outflow may reflect seasonal stocking, delayed collections or weaker customer demand.
- Separate maintenance capex, required to keep existing plants running, from growth capex for new capacity or acquisitions.
- Calculate
free cash flow = operating cash flow − total capital expenditure, then calculate free-cash-flow conversion as free cash flow divided by EBITDA when the definitions are consistent. - Check whether dividends, buybacks, acquisitions or debt repayment consumed the cash generated.
High EBITDA with weak operating cash flow needs an explanation. High reported growth funded by heavy growth capex and new debt may create future capacity, but it also raises execution and leverage risk. Eagle Materials has warned that insufficient cash can force delayed capital spending or additional debt, a relevant risk for any capital-intensive cement operator.
Maintenance capex should generally be funded internally over a normal cycle. If management repeatedly labels essential kiln repairs as “growth” spending, your free-cash-flow comparison will be distorted.
Check the balance sheet, maturities and interest burden
Read net debt, cash, lease liabilities where material, interest expense, covenant definitions and the debt-maturity schedule. Use both reported net debt and management’s stated net debt because companies may exclude leases, restricted cash or project debt from their preferred measure.
- Net debt/EBITDA: indicates leverage, but use a consistent EBITDA definition and consider a downturn case.
- Maturities: a low current ratio is less alarming when debt is long-dated and refinancing markets are open; a near-term maturity wall is an immediate risk.
- Interest expense: rising rates or refinancing can absorb operational improvement.
- Covenants: check whether tests use reported, adjusted or pro forma EBITDA and whether headroom is disclosed.
- Expansion commitments: approved projects can require cash before they generate earnings.
A company with net cash can still face a cash squeeze if it has large committed capex, seasonal working-capital needs or restricted cash in a subsidiary. Conversely, moderate net debt can be manageable when cash conversion, maturities and covenants are comfortable.
Normalize accounting before comparing periods
Accounting changes can make a weak quarter look strong or a strong quarter look weak. Record hyperinflation accounting, currency translation, acquisitions, disposals, non-GAAP adjustments and reporting-perimeter changes.
Cementir has treated Turkey as hyperinflationary under IAS 29 since April 2022. For such a business, distinguish reported figures from constant-perimeter and constant-currency figures, and read the notes explaining inflation adjustments. Do not compare a reported prior period with a constant-perimeter current period without labeling the difference.

For every adjusted measure, ask:
- What exactly was removed or added back?
- Is the item genuinely non-recurring, or does a similar charge appear every year?
- Does the adjustment affect cash?
- Is the same definition used in the previous period and by peer companies?
Compare guidance with what was delivered
Place management’s volume, pricing, margin, capex, cash-flow and leverage outlook beside actual results. A guidance headline is not enough; identify the assumptions that must hold for the forecast to be met.
Cementir’s first-half 2026 release illustrates why this bridge matters. The company reported first-half cement volumes down 2.9%, revenue of EUR 798.1 million, EBITDA of EUR 163.9 million and net cash of EUR 276.8 million. In the second quarter, at constant perimeter, cement volumes rose 3.4%, non-GAAP revenue rose 5.3% and non-GAAP EBITDA rose 12.9%. The proper question is whether the second-quarter recovery is sufficient to deliver full-year targets, not whether the guidance was merely reaffirmed.
Break guidance into operational assumptions: expected tons, price per ton, fuel and freight, utilization, maintenance outages, capex timing, working capital and currency. If one assumption is doing most of the work, stress-test it rather than treating guidance as a promise.
Use company examples without turning them into benchmarks
Reported figures are useful illustrations, not universal standards. Definitions, currencies and business mixes differ.
| Company and period | Reported information | How to use it |
|---|---|---|
| Cementir, first half 2026 | Cement volumes -2.9%; revenue EUR 798.1 million; EBITDA EUR 163.9 million; net cash EUR 276.8 million. | Examine the contrast between first-half weakness and the constant-perimeter second-quarter recovery. |
| Cementir, second quarter 2026, constant perimeter | Cement volumes +3.4%; non-GAAP revenue +5.3%; non-GAAP EBITDA +12.9%. | Check whether the improvement came from volume, price, mix or cost relief, and reconcile non-GAAP items. |
| Amrize, second quarter 2026 | Revenue $2,445 million; adjusted EBITDA $793 million; cement volumes +5.0%; constant-currency cement price per ton -0.2% year over year. | The combination shows why volume and price must be read separately: tons grew while constant-currency price per ton was slightly lower. |
| ACC, fiscal 2025-26 | Annual cement sales volume 43.9 million tonnes, up 12% year over year. | Use as a company-reported volume example, not an industry benchmark; check margin and cash conversion separately. |
| Ambuja, fiscal 2025-26 | Cement sales volume 73.7 million tonnes; EBITDA ₹887 per tonne. | Use the per-ton figure only with the company’s own product, geography and EBITDA definitions. |
Compare two cement companies on a like-for-like basis
When evaluating alternatives, create one table with identical definitions and periods. Compare:
Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Repair Windows errors before they cause bigger problems3Scan for outdated or missing drivers - takes under a minute| Comparison axis | What to normalize |
|---|---|
| Cement volumes | Sales versus dispatches, cement versus clinker, regional exposure and reporting period. |
| Realized price per ton | Currency, delivered versus ex-works pricing and premium-product mix. |
| EBITDA per ton and margin | Reported versus adjusted EBITDA, business mix and consolidation perimeter. |
| Energy and freight | Fuel, electricity, freight and alternative-fuel intensity; hedging and pass-through timing. |
| Capital spending | Maintenance versus growth capex, project schedule and committed cash. |
| Cash conversion | Operating cash flow, working-capital changes, free cash flow and dividends. |
| Leverage | Net debt/EBITDA, lease treatment, maturities, interest cost and covenant headroom. |
| Capacity pipeline | Current utilization, announced capacity, commissioning dates and execution risk. |
| Carbon exposure | Emissions costs, regulatory obligations, alternative fuels and technology spending. |
| Valuation | EV/EBITDA, price/earnings and free-cash-flow yield using consistent currency and accounting. |
The company with the lower multiple is not automatically cheaper. A lower multiple may reflect older plants, weaker markets, higher carbon costs, near-term refinancing or a large capex burden.

Value the stock only after the operating work
Once you understand the quarter, compare enterprise value to EBITDA, price to earnings and free-cash-flow yield with relevant peers and the company’s own history. Use normalized or mid-cycle earnings where a single quarter is distorted by weather, shutdowns or unusual energy prices.
Replacement cost can add context for a cement network, but it is not a substitute for returns on capital. A new kiln may cost more to build than the company’s market value suggests, yet an underutilized plant can still destroy cash. Assess asset quality, quarry life, location, permits, logistics and expected utilization.
There is no universal valuation multiple or buy threshold that works across currencies, cycles and accounting systems. Treat valuation as the final part of the analysis, not a shortcut around weak volume or cash flow.

Run a downside stress test
Use a simple scenario table rather than a single optimistic forecast.
| Stress | What to change | What to monitor |
|---|---|---|
| Lower volume | Reduce tons while keeping a large portion of fixed plant costs. | EBITDA per ton, utilization and covenant headroom. |
| Weaker price realization | Hold costs constant and reduce price per ton. | Revenue, margin and market-share response. |
| Higher fuel or electricity | Increase energy cost per ton and delay pass-through. | Margin compression, hedging and alternative-fuel savings. |
| Higher freight | Increase delivered cost or reduce geographic reach. | Customer retention, dispatch distance and net price. |
| Adverse currency | Translate overseas revenue and profit at a weaker rate. | Reported versus constant-currency growth and debt currency. |
| Delayed project | Push commissioning and cash inflows back while retaining capex. | Free cash flow, net debt and return on invested capital. |
A stock becomes more resilient when the balance sheet can absorb the downside without emergency refinancing or a forced capex cut. Write down which assumption would break your thesis first and what quarterly evidence would disprove it.
Quick Recap
Constructive signals and warning signals
Constructive signals
- Volume is stable or improving across important regions.
- Price realization covers fuel, electricity, freight and labor inflation.
- EBITDA per ton and margin improve without unusual adjustments.
- Operating cash flow broadly tracks EBITDA after normal working-capital movements.
- Maintenance capex is funded internally.
- Net debt and maturities remain within management’s stated targets.
- Guidance is supported by visible volume, pricing and project assumptions.
Warning signals
- Revenue growth comes mainly from price while tons and utilization fall.
- Margin expansion depends on a one-time gain or recurring “exceptional” add-back.
- Fuel or freight inflation cannot be passed through to customers.
- Receivables or inventory consume cash faster than EBITDA grows.
- Growth capex is financed with debt while free cash flow remains negative.
- Near-term maturities or interest expense leave little room for a downturn.
- Acquisitions, IAS 29, currency or perimeter changes make comparisons opaque.
- Management reaffirms guidance without explaining how a weak first half will be recovered.
A repeatable quarterly workflow
- Extract: copy tons, revenue, price per ton, EBITDA, operating cash flow, capex, net debt and guidance into one sheet.
- Normalize: label reported, adjusted, constant-currency, constant-perimeter and IAS 29 figures.
- Bridge: explain revenue and EBITDA changes using volume, price, mix, scope, currency and costs.
- Check cash: reconcile EBITDA to operating cash flow and separate maintenance from growth capex.
- Check funding: review net debt, maturities, interest, covenants and committed projects.
- Compare: use the same definitions for peers and the same quarter or fiscal period.
- Stress-test: model lower tons, weaker price, higher energy, adverse currency and delayed projects.
- Decide: compare the resulting risk-adjusted outlook with the stock’s valuation; do not let a headline beat replace the analysis.
