Read a cement earnings report from tonnes outward, not from the headline profit. First establish a like-for-like reporting perimeter, then measure cement and clinker volumes, production, installed capacity and utilization. Bridge revenue into volume, realized price, product mix, geography and currency. After that, test whether margins convert into operating cash flow, maintenance-capex-adjusted free cash flow and a manageable debt load. Only then value the shares against normalized, mid-cycle earnings.
This sequence matters because cement plants carry large fixed and semi-fixed costs. A small change in dispatches can move EBITDA sharply, while a price increase can lift revenue even when demand is weakening. The report is useful only when each number is tied to the tonnes, assets, costs and cash that produced it.
1. Fix the reporting perimeter before comparing any number
Write the comparison frame at the top of your worksheet before reading management’s highlights. Record the issuer, fiscal quarter or year, reporting currency, consolidated or segment scope, and whether acquisitions, disposals or discontinued operations changed the period. Note whether each figure is reported, constant-currency, adjusted or otherwise non-GAAP.

Keep the current quarter, the same quarter a year earlier and the immediately preceding quarter on a consistent basis. A year-over-year comparison shows seasonality-adjusted progress; the sequential comparison shows momentum and the effects of shutdowns or weather. Do not compare a consolidated figure with a segment figure, or a quarter that includes an acquisition with a prior period that does not, without labeling the difference.

Define the metric before you copy it
- Sales or dispatches: tonnes delivered to customers. They can exceed current production when inventory or purchased clinker is used.
- Production: tonnes made during the period. Production can exceed sales when stock is built.
- Capacity: distinguish kiln capacity from grinding capacity, and state whether the figure is nameplate, effective or a company estimate.
- EBITDA: use the issuer’s exact definition and keep reported EBITDA separate from adjusted EBITDA.
- Currency: retain the original currency and identify whether growth is reported or constant-currency.
This header prevents a common error: treating a change in perimeter, exchange rate or accounting definition as operating improvement.
2. Start with tonnes, production and utilization
Cement is capital intensive. Kilns, mills and environmental equipment create significant fixed and semi-fixed costs, so earnings are sensitive to volume. Eagle Materials states the relationship plainly: “Our Cement business is capital intensive, resulting in significant fixed and semi-fixed costs. Therefore, our earnings are sensitive to changes in volume.”
Build a volume-and-capacity table
| Measure | What to record | Question it answers |
|---|---|---|
| Cement sold or dispatched | Tonnes by domestic, export, trade and non-trade channel when disclosed | How much product reached customers? |
| Clinker sold | Tonnes sold separately from cement | Was revenue generated from an intermediate product rather than finished cement? |
| Cement and clinker production | Tonnes made during the period | Did plants run ahead of or behind deliveries? |
| Inventory movement | Opening stock, additions, drawdown and closing stock where available | Did sales rely on inventory, or did unsold product accumulate? |
| Kiln capacity | Installed capacity and any outage or shutdown | How much clinker-making capability exists and was available? |
| Grinding capacity | Installed and commissioned capacity | Can the company turn clinker into saleable cement in the target market? |
| Utilization | Company denominator and period | How intensely did the assets run? |
Preserve the company’s denominator. Utilization based on clinker capacity is not interchangeable with utilization based on cement grinding capacity, and a quarterly percentage may be distorted by a planned annual shutdown.
Interpret the combinations
- Sales up, production flat or down: inventory was drawn down or purchased clinker supplemented own production. Check whether the cost of that material is higher and whether the pattern can continue.
- Production up, sales flat: inventory is building. That may precede a strong selling season, but it can also signal weak demand and future working-capital pressure.
- Sales and utilization down together: weak demand, an outage, weather or logistics may be depressing both volume and earnings. Separate controllable downtime from market weakness.
- Sales up while utilization stays low: the network may have spare capacity, purchased clinker or favorable plant geography. Low utilization still means fixed costs are spread over fewer tonnes.
Record maintenance shutdowns, unplanned outages, severe weather, transport interruptions and ramp-up periods beside the percentage. A newly commissioned line should not be judged against a mature plant running at steady state.
3. Turn revenue into a bridge, not a verdict
A higher revenue line does not prove stronger demand. Use the approximation revenue change ≈ volume change + realized-price change + mix/other effects, then identify geography and currency effects where the issuer provides them.

Separate the major revenue drivers
| Driver | Evidence to seek | Interpretation |
|---|---|---|
| Volume | Comparable cement or clinker tonnes | Underlying demand and market share |
| Realized price | Price per matching tonne, list-price changes, contract resets | Pricing power and inflation recovery |
| Product mix | Premium cement, ready-mix, aggregates, bulk versus bagged sales | More value per tonne without broad price increases |
| Geography | Domestic, export and regional sales | Different demand, freight and pricing conditions |
| Currency | Reported versus constant-currency growth | Translation effect rather than local operating change |
| Freight revenue | Whether delivery charges are included in revenue | Prevents an inflated price-per-tonne calculation |
Calculate price per tonne carefully
If a realized price is not disclosed, divide revenue by a matching tonne measure only as an approximation. State whether the numerator includes freight, aggregates, ready-mix, clinker or other products, and whether the denominator is sold tonnes, dispatched tonnes or a broader volume. A blended figure can move because of mix rather than a price change.
Keep trade and non-trade channels, premium products, exports and domestic markets separate whenever the report does. A 5% group price increase can conceal a 4% decline in the core domestic market if an export mix or an acquisition supplied the growth.
4. Test whether EBITDA growth is operationally real
Trace the cost lines that sit between tonnes and EBITDA. At minimum, track fuel, electricity, raw materials, clinker factor, freight, maintenance, labor, purchased clinker and distribution. Ask whether the improvement came from a recurring operating action, a temporary input-price benefit or a cost that was deferred.
Build an EBITDA-per-tonne check
Calculate EBITDA per tonne = EBITDA ÷ the matching tonnes used for the segment only after confirming both definitions. If revenue includes freight but tonnes exclude delivered services, the ratio is not a pure product margin. If the segment sells clinker and cement, use a combined denominator only when the company presents the economics that way. Label reported and adjusted EBITDA separately and list every adjustment.
Distinguish price, cost and utilization effects
- Price-led margin expansion: usually stronger when price rises exceed fuel, power, freight and labor inflation.
- Fuel-led expansion: may reverse if coal, petcoke, gas or alternative-fuel costs rise again; check hedges and contract timing.
- Utilization-led expansion: indicates fixed costs spread over more tonnes and is more durable when demand supports the volume.
- Maintenance-led expansion: question whether repairs were postponed, creating a future cash requirement or outage.
- Mix-led expansion: verify that premium products and favorable regions can grow without sacrificing volume.
Use a real company example without treating it as a benchmark
Cementir Holding’s 2025 figures show why context matters: revenue fell to EUR 322.4 million while EBITDA rose to EUR 120.9 million. The company attributed the improvement to fuel, raw-material and fixed-cost savings that outweighed lower volumes and prices, even as electricity costs increased. The lesson is to read the cost bridge and volume disclosure before calling EBITDA growth evidence of stronger demand.

Check whether “adjusted” EBITDA removes restructuring, impairments, gains on disposals, litigation, emissions costs or other recurring items. A metric can be useful for trend analysis while still overstating the cash earnings available to shareholders.

5. Follow cash from EBITDA to debt service
Cash pays for fuel, payroll, taxes, maintenance and expansion. Start with operating cash flow, then separate maintenance capital expenditure from growth projects before judging free cash flow.
Use this cash-flow sequence
- Start with reported operating cash flow and identify non-cash items and working-capital movements.
- Explain receivables, inventory and payables changes. A temporary inventory draw can boost cash even while future sales capacity falls.
- Subtract maintenance capex—the spending required to keep existing kilns, mills, quarries and environmental systems operating.
- Show growth capex, new lines, acquisitions and environmental projects separately. Growth spending can be strategically sound while reducing near-term distributable cash.
- Reconcile ending net debt to cash, gross borrowings, leases and restricted cash. Note interest expense, maturities, currency exposure and covenant headroom.
EBITDA and adjusted EBITDA are not substitutes for profit or operating cash flow, and issuer-defined adjustments are not necessarily comparable across companies. A company with high EBITDA can still have weak cash generation if working capital absorbs cash, maintenance is heavy or interest is large.
Worked extraction: InterCement 2025
| Metric | Reported figure | How to use it |
|---|---|---|
| 12-month cement and clinker sales | 13.494 million tonnes | Volume denominator for the stated period |
| Sales | BRL 7.469 billion | Revenue scale in the issuer’s currency |
| Adjusted EBITDA | BRL 1.763 billion | Use only with the company’s adjustment definition |
| Capex | BRL 670 million | Determine how much was maintenance versus growth |
| Net debt | BRL 6.369 billion | Check cash, leases, maturities and currency |
| Net debt/LTM adjusted EBITDA | 4.1x | Leverage indicator, not a universal safety threshold |
Do not infer that 4.1x is safe or unsafe without the company’s interest burden, covenant terms, refinancing schedule, asset disposals and cycle position. A leverage ratio based on peak EBITDA can deteriorate quickly when prices or volumes normalize.
6. Separate capacity that exists from capacity that earns
List capacity in four buckets: operating kiln capacity, operating grinding capacity, projects under construction and announced projects. Add commissioning dates, expected ramp-up, permits, funding and the markets each project will serve.

Read utilization by asset stage
- Mature operations: low utilization may indicate weak demand, poor logistics or an uncompetitive plant.
- Commissioning assets: early utilization can be low while teams complete testing and qualification; record the ramp-up cost and expected timetable.
- Shutdown assets: distinguish planned refractory work from an unplanned failure and identify lost tonnes.
- Announced projects: do not count them as current capacity, earnings or enterprise value until construction, commissioning and commercial production are documented.
Compare new tonnes with local demand, quarry reserves, transport links, power availability and environmental requirements. A large project in a saturated market can depress prices or require expensive exports.
7. Check management’s claims against primary disclosures
Make a claim-and-evidence table for guidance on volume, price, margin, capex, cash flow and leverage. For each claim, write the baseline, the period, the stated driver and the measurable result in the report.
Read beyond the release
Collect the earnings release, corporate presentation, annual report and integrated report from the issuer’s investor-relations site. Then read the earnings-call transcript for demand, pricing, outages, fuel, freight, carbon costs, project timing and questions management avoided. Reconcile presentation figures to the financial statements; slides often use rounded or adjusted numbers.
Use a simple guidance scorecard
| Guidance item | What to compare | Warning sign |
|---|---|---|
| Volume | Guided tonnes versus reported dispatches | Target met only through inventory or acquisitions |
| Price | Realized price bridge versus stated increases | Price growth limited to mix or freight |
| Margin | EBITDA per tonne and cost bridge | Adjustments expand while cash margin does not |
| Capex | Budget, actual spending and project stage | Repeated deferrals or overruns |
| Cash flow | Operating cash flow and maintenance-capex-adjusted free cash flow | EBITDA rises while cash conversion falls |
| Leverage | Net debt and interest coverage versus targets | Ratio improves only because of temporary EBITDA |
8. Value the stock across a full cement cycle
Use the same date for the share price and financial data. Calculate enterprise value from equity value plus debt and lease liabilities, less cash, then compare it with normalized EBITDA, operating cash flow and free cash flow—not only the latest twelve months.
Normalize the denominator
- Use a multi-year or mid-cycle EBITDA margin rather than a one-year peak caused by unusually high prices or low fuel costs.
- Subtract a realistic maintenance-capex requirement before treating free cash flow as distributable.
- Adjust for net debt, leases, minority interests, environmental upgrades and rehabilitation obligations.
- Include the effect of subsequent share issuance or buybacks when calculating equity value per share.
- Stress-test lower utilization, weaker pricing, higher fuel costs, currency moves and project delays.
A low one-year price-to-earnings ratio is not automatically cheap when margins are at a cycle peak. Conversely, a high multiple can reflect a temporarily depressed denominator if a commissioned plant has not reached normal utilization. The valuation conclusion should state the assumed volume, price, margin, capex and leverage path.

9. Dated issuer figures: use them as examples, not sector benchmarks
| Issuer and period | Figures | Qualification |
|---|---|---|
| ACC Limited / Adani Group, FY2024–25 | 39 million tonnes cement sales volume; 18% EBITDA margin; ₹21,762 crore revenue from operations; ₹3,593 crore cash and cash equivalents | Issuer-specific fiscal-year figures; retain the stated definitions and Indian-rupee units |
| InterCement, 2025 | 13.494 million tonnes 12-month cement and clinker sales; BRL 7.469 billion sales; BRL 1.763 billion adjusted EBITDA; net debt/LTM adjusted EBITDA 4.1x | Issuer-specific twelve-month and leverage measures in Brazilian reais |
| Cementir Holding, 2025 | EUR 322.4 million revenue; EUR 120.9 million EBITDA | Issuer-specific annual figures in euros; the margin outcome reflects the cost and volume context described earlier |
These numbers illustrate the fields to extract, not comparable sector averages. Different geographies, currencies, reporting perimeters and EBITDA definitions can make a direct ranking misleading.
10. A practical pre-purchase worksheet
Complete the following fields before deciding whether the stock deserves further work:
- Perimeter: issuer, period, currency, consolidation, acquisitions and accounting basis.
- Tonnes: cement sold, clinker sold, production, inventory change and the exact denominators.
- Assets: kiln and grinding capacity, utilization, outages, shutdowns and ramp-up status.
- Revenue: volume, realized price, mix, geography, currency and freight components.
- Costs: fuel, power, raw materials, clinker factor, freight, maintenance, labor and distribution.
- Profit: reported EBITDA, adjusted EBITDA, adjustments and EBITDA per matching tonne.
- Cash: operating cash flow, working capital, maintenance capex, growth capex and free cash flow.
- Debt: gross debt, cash, leases, interest, maturities, covenants and currency exposure.
- Execution: guidance versus actual volume, price, margin, capex, cash flow and leverage.
- Valuation: enterprise value against normalized EBITDA, operating cash flow and maintenance-capex-adjusted free cash flow.
11. Common traps and how to resolve them
Revenue rises but tonnes fall
Rebuild the bridge with realized price, mix, freight and currency. If price did all the work, demand may be weaker than the headline suggests.
EBITDA rises while cash falls
Inspect receivables, inventory, payables, maintenance spending, interest and taxes. Then separate recurring cash costs from non-cash EBITDA adjustments.
Utilization jumps after a new line opens
Check whether the denominator changed, whether the line reached commercial production and whether ramp-up costs or temporary inventory sales affected the result.
Net debt improves unexpectedly
Look for asset sales, equity issuance, working-capital release, favorable currency translation or a one-time tax refund. Not every reduction represents operating deleveraging.
Two companies report different adjusted EBITDA
Read each reconciliation line by line. Remove the appearance of comparability unless recurring costs, leases, environmental spending and restructuring are treated consistently.

12. The decision rule
Proceed only when the report supports all four links in the chain: sustainable tonnes, defensible price and mix, margins that survive normal fuel and maintenance costs, and cash flow that funds upkeep while keeping leverage manageable. If one link is missing, treat the stock as an unresolved operating hypothesis rather than a cheap valuation.
