The only credible answer comes from a named workflow, a pre-agent baseline, and a complete cost ledger. Track what the workflow cost and achieved before deployment, then compare the same measures after the agent is in production. Usage, session counts, and token spend show exposure; they do not prove value. An agent is paying for itself only when measurable gains in capacity, quality, revenue, or risk exceed the full cost of operating and supervising it.

This guide gives you a practical measurement system: define the workflow, capture a stable baseline, instrument every agent step, estimate and validate returned capacity, price that capacity, include verification and recovery costs, and review the result on a fixed decision cadence.

Start with one workflow and one accountable owner

Do not begin by measuring an enterprise-wide “AI productivity” score. Choose a high-volume workflow with a business sponsor who can approve the baseline, define success, and act on the result. Examples include answering a defined Tier-1 support question, classifying incoming documents, preparing a standard case summary, or routing a known type of request.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Microsoft’s guidance is that an agent focused on a specific Tier-1 task usually shows return faster than an agent aimed at generic productivity. Measure the new workflow against its baseline for 90 days before deciding whether to scale or retire it. The 90-day period should be long enough to include normal demand cycles, training effects, exceptions, and maintenance rather than just an impressive launch week.

Write a measurement charter

  • Workflow: the exact start and end events, such as “ticket opened to correct first response sent.”
  • Owner: the person accountable for the business outcome, not only the technical deployment.
  • Population: which requests, customers, employees, regions, or channels are included.
  • Comparison: the pre-agent process, a control group, or a phased rollout.
  • Decision date: when the sponsor will choose to scale, redesign, pause, or retire the agent.

Keep definitions unchanged across the comparison. If “resolved” means closed without a human before deployment, it must mean the same after deployment. Changing the denominator or quietly excluding difficult cases can make an unprofitable agent appear successful.

Capture the pre-agent baseline before launch

Record enough history to describe normal performance before the agent changes behavior. A baseline can come from workflow logs, finance records, quality audits, and representative time studies. Document the source, period, inclusion rules, and calculation for every measure.

Baseline fields to collect

Measure What to record Why it matters
Volume Transactions, cases, sessions, or documents per day and month Determines available capacity and whether the result scales
Cycle time Elapsed time from workflow start to completion Shows customer or operational speed
Touch time Active employee minutes spent per transaction Separates labor capacity from waiting time
Cost per transaction Fully loaded labor and other variable costs Provides the financial baseline
Quality and errors Defect rate, rework, audit findings, and severity Prevents speed gains from hiding quality losses
Escalation and abandonment Share sent to a specialist or left incomplete Captures failure demand and lost work
Business outcome Conversion, retention, revenue, loss, or another workflow-specific result Connects activity to business value
Experience Employee effort, customer satisfaction, complaints, or confidence Reveals costs that a transaction ledger misses

Use a median as well as an average for cycle and touch time when a small number of long cases distort the mean. Preserve the distribution, including the slowest cases, because an agent that handles routine work quickly but creates severe exceptions may increase total effort.

Separate signals of use from proof of value

Organize your dashboard into leading indicators and lagging indicators. Leading indicators tell you whether the agent is being used safely and consistently. Lagging indicators show whether that use changed the economics of the workflow.

Leading indicators: exposure and operating health

  • Adoption by the intended employee or customer population.
  • Routine-use rate, such as the share of eligible cases entering the agent path.
  • Coverage, including the share of requests the agent can handle without unsupported intent.
  • Groundedness and instruction-following scores from your evaluation set.
  • Thumbs-down, correction, retry, and escalation trends.
  • Latency, tool-call failures, and availability.

A rising session count can mean the agent is useful, or it can mean users are repeatedly retrying an answer that did not work. Treat these measures as evidence that the system is being exposed to work, not as a return-on-investment result.

Lagging indicators: economic and business outcomes

  • Cost per completed transaction and its change from baseline.
  • Touch time, cycle time, and the proportion completed without manual handling.
  • Error-rate delta, rework minutes, and downstream correction cost.
  • Resolution and first-contact-resolution rates.
  • Escalation and abandonment changes.
  • Conversion, retention, cross-sell, or adviser capacity where the workflow affects revenue.
  • Annualized net value and return on investment after all costs.

Report both counts and rates. A lower error rate with twice the volume may represent more total errors, while a higher resolution rate achieved by excluding complex cases may not be a real improvement.

Estimate returned capacity, then validate it

For a conversational agent, Microsoft publishes this estimate for agent-assisted hours:

Resolved sessions receive a weight of 1.0. Escalated or abandoned sessions receive a weight of 0.7. Microsoft lists a six-minute default time-savings multiplier in 2026. The multiplier is an estimate of minutes saved per qualifying session, not a measurement of your employees’ actual time.

How to apply the formula

  1. Define the measurement period and count knowledge references made by the agent.
  2. Count sessions without a knowledge reference and classify their outcomes.
  3. Multiply resolved sessions by 1.0 and escalated or abandoned sessions by 0.7.
  4. Add the knowledge-reference count and weighted session count.
  5. Multiply by six minutes, unless you have a documented local multiplier.
  6. Divide by 60 to convert minutes to hours.
  7. Compare the estimate with observed touch time, completed throughput, and staffing records.

Validate the result by sampling cases before and after deployment. A time study, matched control group, or reliable workflow telemetry can reveal whether six minutes is too high or too low for your process. If the agent creates follow-up work, subtract that time rather than reporting the gross estimate.

Convert hours into money without overstating the result

Returned hours have financial value only when the business can use them. Multiply productive hours returned by the fully loaded value of a productive hour. That value may include wages, benefits, payroll taxes, facilities, management, and other costs your finance team normally assigns to productive labor.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Capacity is not the same as cash released. If employees use saved time to clear a backlog, handle more customers, or avoid planned hiring, document that mechanism. If there is no additional output, reduced staffing, or avoided expense, report “capacity returned” separately from cash savings.

Add other benefits only with an attribution path

  • Quality savings: multiply the measured reduction in defects or rework by the verified cost of each event.
  • Revenue: connect conversion or retention changes to a controlled rollout, matched cohort, or another defensible comparison.
  • Risk reduction: quantify avoided incidents only when your risk or compliance team can document probability, exposure, and mitigation.
  • Experience: report employee or customer improvements as a separate outcome unless finance has an accepted valuation method.

Do not add every favorable movement to the agent’s credit. Seasonality, staffing changes, pricing, policy changes, and unrelated automation can move the same metrics. State what was controlled and what remains uncertain.

Count the full cost of the agent

Token spend by team is not a business-value measure. Build a cost per transaction and a period cost that include every resource required to produce an accepted outcome.

Cost category Examples to include
Model and tool usage Inference, embeddings, retrieval, API calls, browser or system tools, and storage
Licensing Per-user, per-agent, platform, observability, and evaluation charges
Integration and data Connectors, identity, data cleanup, indexing, migration, and ongoing refresh
People Build, prompt and workflow design, training, support, evaluation, and product ownership
Governance Security review, privacy work, legal review, audit evidence, and policy controls
Human verification Minutes spent checking drafts, approving actions, or correcting tool results
Exceptions and rework Retries, escalations, duplicate handling, manual correction, and customer recovery
Recovery from incorrect actions Refunds, reversals, outage response, notification, and remediation for system-changing errors

Allocate shared costs consistently. If a data engineer supports five workflows, use a documented allocation rule rather than assigning the entire salary to the first agent. Use the same rule in every monthly comparison so cost trends remain meaningful.

Apply a reliability test before declaring savings

For reversible document work, a useful screening test comes from David Tepper in a McKinsey interview: “An agent adds value when the probability of success is greater than the time it takes a human to verify the work divided by the time it takes a human to do the work themselves.”

Expressed as an inequality:

Probability of successful output > human verification time ÷ human execution time

For example, if a person needs 20 minutes to complete a task and five minutes to verify an agent’s draft, the threshold is 0.25. The agent must succeed often enough that verification does not consume the time it was meant to save. This is a screening rule, not a substitute for measuring actual cost and quality.

Raise the bar for actions that change the world

When an agent sends a customer message, changes a financial record, edits a production system, or triggers a fulfillment action, a failure can alter the environment. Add expected recovery and rework costs to the calculation:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Expected failure cost = failure probability × cost of correction, recovery, and downstream impact

Require stronger approval controls, idempotent actions, rollback procedures, and explicit exception routing for these workflows. A draft that a person can discard is economically different from an irreversible transaction, even when both have the same nominal accuracy.

Instrument every step and preserve versioned evidence

Store a trace that connects an individual workflow outcome to the agent configuration that produced it. McKinsey recommends versioned traces and continuous curation of successful and failed behaviors so evaluation remains useful when models or prompts change.

Minimum event fields

  • Workflow and transaction identifier, with privacy-safe customer or employee references.
  • Timestamp, channel, eligibility decision, and final outcome.
  • Model, prompt, policy, retrieval index, and tool versions.
  • Every tool call, input and output status, latency, retry, and error.
  • Token or compute usage and allocated cost.
  • Human verification minutes, edits, approvals, and reason codes.
  • Escalation, abandonment, recovery, and rework events.
  • Quality result, business KPI result, and evaluator or audit decision.

Retain enough detail to reproduce an evaluation while applying your privacy, security, and retention policies. Aggregate dashboards are useful for management, but they cannot explain why a cost spike or quality regression occurred.

  • Phased rollout: deploy to comparable teams or regions at different times and compare their changes.
  • Matched control: keep a similar group on the existing process during the initial period.
  • Case-level randomization: assign eligible cases to agent or human handling when policy and customer experience allow it.
  • Interrupted time series: analyze a long pre-launch trend and test whether the level or slope changes after launch.

Freeze the metric definitions before launch. Record external events such as policy updates, staffing changes, promotions, outages, and model changes. Segment results by case complexity, channel, language, team, and customer type so an average does not conceal harm to a subgroup.

Review value on three decision cadences

Weekly operating view

Review adoption, coverage, groundedness, instruction following, latency, incidents, escalations, verification time, and cost per transaction. The purpose is to find operational defects quickly, not to declare ROI.

Monthly workflow-owner review

Compare volume, cycle time, touch time, quality, resolution, abandonment, rework, and business outcomes with the baseline. Investigate changes by segment and update the validated time-savings multiplier if observed evidence supports a change.

Quarterly sponsor review

Approve a scale, redesign, pause, or retire decision using net value, annualized ROI, reliability, risk, and time to stable positive contribution. Include the costs of upcoming integration, governance, and support work rather than assuming the launch budget is the entire investment.

Compare agent options on economics, not demonstrations

When evaluating two or more agents for the same workflow, use a common test set, identical outcome definitions, and the same allocation rules. Compare the following dimensions:

Comparison axis Questions to answer
Business outcome lift Did cost, cycle time, quality, conversion, or retention improve against the same baseline?
Success and escalation How often is the result accepted, corrected, escalated, or abandoned?
Verification and recovery burden How many human minutes and recovery events are required per completed transaction?
Total cost per transaction What remains after usage, people, governance, rework, and recovery are included?
Latency Does response time meet the workflow’s service requirement at normal and peak load?
Adoption and coverage What share of eligible work uses the agent, and which cases remain unsupported?
Governance and auditability Are traces versioned, decisions explainable, permissions controlled, and records retained?
Time to stable contribution How long until benefits exceed full operating cost consistently?

A tool that is cheaper per call can still lose if it requires more verification or causes costly exceptions. Judge the complete workflow, not the model’s isolated response quality.

Illustrative calculation

The following example shows the method with hypothetical values; it is not a performance claim. Suppose a support workflow handles 10,000 eligible sessions in a month. The agent records 6,000 resolved sessions, 2,000 escalated or abandoned sessions, and 1,000 knowledge references. Using the published six-minute multiplier:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Weighted sessions without knowledge references: 6,000 × 1.0 + 2,000 × 0.7 = 7,400.
  2. Add knowledge references: 1,000 + 7,400 = 8,400.
  3. Estimated assisted minutes: 8,400 × 6 = 50,400.
  4. Estimated assisted hours: 50,400 ÷ 60 = 840 hours.

If observation shows that verification and follow-up consume 180 hours, the potentially returned capacity is 660 hours, not 840. Finance would then multiply 660 by the approved fully loaded productive-hour value and subtract the month’s platform, integration, support, governance, and recovery costs. The final result should also be checked against actual throughput, quality, and customer outcomes.

Common measurement failures and fixes

Counting usage as savings

Failure: reporting sessions, prompts, or tokens as ROI. Fix: connect each eligible transaction to an accepted outcome, touch time, quality result, and full cost.

Using an unverified time multiplier

Failure: treating six minutes as a guaranteed saving. Fix: use it as the Microsoft 2026 default estimate, then validate it with observed cycle time and throughput.

Ignoring human supervision

Failure: counting an automated draft as complete while employees check every line. Fix: log verification minutes, edits, approvals, and escalations per transaction.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Excluding difficult cases

Failure: measuring only easy requests or successful sessions. Fix: report coverage, exclusions, abandonment, escalation, and results by complexity.

Claiming labor savings without a capacity plan

Failure: converting theoretical hours into cash when staffing and output are unchanged. Fix: document backlog reduction, avoided hiring, redeployment, additional volume, or another mechanism that realizes the capacity.

Overlooking model and workflow changes

Failure: pooling results across prompt, model, retrieval, or policy versions. Fix: version traces and analyze each material change separately.

Using one metric for every workflow

Failure: optimizing response time for a workflow where accuracy or retention matters more. Fix: select a primary outcome and guardrail metrics appropriate to the workflow’s risk.

Account for strategic value separately

Not every benefit belongs in a short-term ROI calculation. Microsoft’s value framework also identifies strategic signals such as redesigned workflows, new capabilities shipped, employee confidence, resilience, and talent effects. Track these outcomes, but label them as strategic evidence unless finance has an agreed valuation.

McKinsey’s 2026 Global Survey on AI reported that nearly eight in ten organizations use generative AI in at least one business function and that 62 percent are experimenting with agentic AI. Those adoption figures explain why measurement discipline matters; they do not establish that any particular agent is profitable. Your workflow-level evidence must still show a reliable outcome at an acceptable total cost.

Implementation checklist

  • Choose one high-volume workflow and name its business owner.
  • Define start, end, eligibility, success, escalation, and abandonment events.
  • Capture a stable baseline for volume, cycle time, touch time, cost, quality, business outcome, and experience.
  • Set leading indicators for adoption, coverage, groundedness, instruction following, and incidents.
  • Set lagging indicators for cost per transaction, quality delta, resolution, revenue or retention, and annualized net value.
  • Instrument model and prompt versions, tool calls, latency, compute cost, verification, retries, escalations, and final outcomes.
  • Use the assisted-hours formula as an estimate and validate its multiplier with observed work.
  • Price capacity with a fully loaded productive-hour value and distinguish capacity from cash.
  • Subtract licensing, integration, data, training, support, governance, verification, rework, exceptions, and recovery.
  • Apply stricter controls and expected recovery costs to customer, financial, and system-changing actions.
  • Run a 90-day comparison with a control or phased design where practical.
  • Review weekly for operations, monthly for workflow performance, and quarterly for scale-or-retire decisions.
