The reliable way to keep an AI-generated character and location consistent is to treat continuity as production data, not as a prompt-writing trick. Create a continuity bible, approve neutral multi-angle reference plates, paste unchanged identity and environment blocks into every shot prompt, and record camera and scene state for each clip. Use seeds, reference-image controls and first/last-frame continuation when your video model supports them, then compare a rough cut side by side before you polish individual shots.
This workflow reduces face changes, shifting room layouts, wardrobe errors and jump cuts. It cannot remove drift entirely: current generators can change entities and environments in a linear pipeline, and stronger identity preservation can sometimes reduce natural motion.
What “consistent” means in an AI video project
Continuity has several separate dimensions. A character can retain the same face but change age, body proportions, hair, clothing, voice or accent. A location can keep its color palette while doors, windows and furniture move between angles. A technically plausible clip can still break the story if screen direction, lighting direction or prop state changes.

- Character identity: facial structure, eyes, hair, body build, age, defining marks and voice.
- Wardrobe and props: the exact clothing, accessories and objects the story says are present.
- Environment geometry: fixed landmarks such as doors, windows, stairs, signs and furniture.
- Cinematography: camera height, lens language, composition, lighting direction, time of day and weather.
- Temporal continuity: what happened in the preceding shot, including movement, entrance direction and object positions.
Google Research calls unintended changes to entities and environments feature drift and describes cascading failures in long-form generation. Its September 24, 2026 discussion of orchestration and world-state tracking is a research direction, not a guarantee that consumer tools eliminate drift. Plan for drift and catch it before the final edit.

1. Create a continuity bible before generating video
Give every recurring character a name and a fixed identity block. Google Cloud recommends copying the entire unchanged character description into every new scene prompt and changing only the action or setting. A name and specific voice style also make the character reusable and help maintain voice consistency.
Character record
Write observable details rather than mood words. Record the following once, then treat the approved wording as locked:
- Name, approximate age and body build.
- Hair color, length, texture and parting.
- Facial structure, eye color and shape, skin tone, and defining marks such as scars, freckles or glasses.
- Wardrobe by story state, including colors, fabrics, shoes, jewelry and items carried.
- Voice style, pitch, speaking pace and accent.
- Negative continuity notes, such as “no hat” or “scar remains above the left eyebrow.”
Location record
Describe the world as if you were handing it to a cinematographer who has not seen the previous shot. Fix the architecture, spatial relationships and recurring landmarks. Add the palette, time of day, weather, lighting direction, camera-height convention and lens family. If a hallway has a red door on the east wall and a window opposite it, state that relationship explicitly; do not rely on a model to infer it from a single image.

| Story state | Character position, action, dialogue, props held and what changed in the preceding shot. |
| References | Character plate, environment plate and any prop or wardrobe image used. |
| Camera | Shot size, camera height, angle, lens language, movement and screen direction. |
| Lighting and sound | Light direction, quality, color, weather and any voice or ambient-audio continuity requirement. |
| Transition | Whether the shot starts from a prior clip, uses first/last frames or is an independent cut. |
2. Build neutral reference assets, not just a hero frame
Generate and approve references before asking for finished scenes. Google DeepMind says Veo can use reference images of a scene, character or object to help a character maintain its appearance across different scenes. Veo’s API documentation describes supplying up to three asset images of one person, character or product and says the subject’s appearance is preserved in the output.
Character plates
Runway defines character plates as neutral base images showing a character in different angles, outfits and framing. A single forward-facing portrait gives the model no reliable information about the back of the head, profile shape or full-body proportions. That missing context is a common cause of subtle identity variation.
For each recurring character, make at least:
- Front-facing head-and-shoulders view.
- Left or right profile, or both when the story uses both sides.
- Rear or three-quarter view showing hair and clothing shape.
- Full-body view showing proportions, shoes and wardrobe silhouette.
- Additional approved plates for deliberate wardrobe or age changes.
Use simple, even lighting and an uncluttered background. Keep expressions neutral unless an expression is itself part of the design. Name files by character, angle and story state so the shot record can point to the exact asset.

Create an empty location plate, an establishing view and plates for the angles the camera will revisit. Include recurring landmarks and enough surrounding context to establish their spatial relationship. Feed the same approved environment plate into every relevant shot and state what must remain fixed. If the story changes the room, create a new named location state instead of silently allowing the model to redesign it.

Wardrobe and prop references
When a jacket, badge, weapon, phone or other prop matters to the plot, show it clearly in a reference image and include its state in the fixed block. An image that shows only a face cannot reliably preserve a distinctive coat or object outside the crop. OpenAI describes Sora 2 image input as an anchor for character design, wardrobe, set dressing and overall aesthetic; use that anchor for the elements that must survive a cut.
3. Storyboard every shot before prompting
Runway recommends a storyboard in which each frame corresponds to a potential 5–10 second generation and includes camera angle, lighting, character position and visual elements. Treat the storyboard as a continuity map, not merely a list of ideas.
- Draw or select a frame for each planned shot.
- Mark the character’s screen position, facing direction and starting and ending action.
- Place fixed landmarks in the frame and note which are intentionally out of view.
- Specify shot size, camera height, movement, lens language, lighting and weather.
- Assign the exact character, environment, wardrobe and prop references.
- Record the transition from the previous shot: hard cut, match action, extension or first/last-frame handoff.
Do not ask one generation to cover several unrelated camera ideas. Short, explicit shots are easier to replace when one result drifts and easier to compare during review.
4. Write prompts as locked blocks plus changing fields
Separate information that defines identity from information that changes in the shot. Keep the character and location blocks verbatim. Change only the action, dialogue, camera move or an intentional story change.

CHARACTER (copy unchanged): Maya, 32, compact athletic build; oval face; dark brown almond-shaped eyes; shoulder-length black curls parted left; small scar above the left eyebrow; olive field jacket, cream shirt, dark trousers, brown boots; calm low voice with a London accent. No hat, no glasses.
LOCATION (copy unchanged): Narrow Edwardian hallway, red door on the east wall, frosted window opposite, dark oak floor, cream walls, brass wall lamp on the north side; late-afternoon sunlight from the west; camera height 1.6 metres; naturalistic warm palette.
SHOT CHANGES: Maya walks from the window to the red door, keeps the brown notebook in her right hand, and stops with her left shoulder toward camera. Slow eye-level dolly-in, medium-wide shot, 35 mm lens, shallow background focus.
Google’s Veo guidance identifies camera position, movement, composition and lens effects as explicit controls. Use the same vocabulary throughout a project: eye-level, top-down, dolly, wide shot, close-up, shallow focus and wide-angle lens should not be used interchangeably when they imply different framing.
Use seeds as a supporting control
Google Cloud recommends reusing the same seed for consistent visual, stylistic and voice output across scenes when the model exposes a seed parameter. A seed is not an identity lock. Keep references, unchanged prompt state and shot metadata in place; use the seed to reduce unnecessary variation rather than replacing those controls.
5. Chain shots when motion must cross a cut
An independent prompt has to invent the first frame. When continuity depends on an action already in progress, continue from the previous clip instead. Google DeepMind says Veo can use the last second of a first shot to continue the story while maintaining visual and audio consistency. Veo API documentation also describes first-and-last-frame generation and extension.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Scan for outdated or missing drivers - takes under a minute3Clear out junk files and repair common Windows errors- Use extension when a character is already walking, speaking or entering a room and the next clip should continue that movement.
- Use first-and-last frames when you know the exact visual states at both ends of a shot, such as a camera move that begins in a hallway and ends at a doorway.
- Use a hard cut when a new composition is intentional and no physical motion needs to match.
Describe the handoff explicitly: identify the last visible pose, the direction of travel, the prop hand and the camera’s screen direction. This prevents a continuation from reversing movement or swapping a prop to the other hand.

6. Tool capabilities that matter for continuity
Choose a tool by the controls it gives your workflow, not by a single impressive sample. The following comparison reflects capabilities described in the relevant product documentation; an item marked “not stated” should be verified for the edition and interface you plan to use.
| Capability | Google Veo | Runway | Sora 2 |
|---|---|---|---|
| Character or scene reference images | Documented for characters, scenes and objects; Veo API documentation describes up to three asset images for one person, character or product. | Documented plate workflow for characters and environments. | Image input documented as an anchor for character design, wardrobe, set dressing and overall aesthetic. |
| Reusable character plates | Reference assets are supported; a plate-specific workflow is not stated. | Character plates are explicitly documented. | Image anchoring is documented; plate limits are not stated. |
| Environment plates | Scene references are documented; a named plate workflow is not stated. | Environment plates from different angles or contexts are explicitly documented. | Set-dressing anchoring is documented; environment-plate limits are not stated. |
| Seed control | Google Cloud recommends the same seed when available. | No current official product documentation states this. | No current official product documentation states this. |
| Camera and lens controls | Documentation lists camera position, movement, composition and lens effects. | Storyboard notes include camera angle and lighting; exact control availability depends on the generation mode. | No current official product documentation states this. |
| Continuation or frame handoff | Last-second continuation, first/last-frame generation and extension are documented. | Storyboard and assembly workflows are documented; equivalent frame controls are not stated. | No current official product documentation states this. |
| Storyboard and review workflow | Not stated as a dedicated storyboard feature. | Storyboard planning, assembly and side-by-side review are documented. | No current official product documentation states this. |
Capabilities and limits can change by model version, account and region. Check the current product documentation before committing a production pipeline.
7. Review a rough cut for drift before polishing
Generate low-cost or short versions first, assemble them in storyboard order and inspect the sequence side by side. Runway recommends checking scenes together for a cohesive mood and visual style and reviewing short segments during editing.
Continuity review checklist
- Face shape, eyes, hairline, facial marks and apparent age.
- Body proportions, height relative to doors or furniture, and left/right orientation.
- Wardrobe color, fasteners, accessories and visible wear.
- Prop identity, hand assignment and position at the start and end of the shot.
- Door, window, stair, sign and furniture geometry.
- Lighting direction, shadow softness, time of day and weather.
- Screen direction, eyelines, camera height and lens impression.
- Voice, accent, room tone and any repeated sound cue.
- Motion continuity at the cut, including speed and pose.
Mark each failure against its shot ID and replace the outlier rather than regenerating the entire sequence. Keep approved plates and prompt blocks unchanged while you revise only the failing action or camera field.
Diagnose the common failures
| Symptom | Likely cause | Correction |
|---|---|---|
| The face changes between clips. | A single front-facing image or a rewritten description leaves the model without profile and rear context. | Add multi-angle character plates, paste the unchanged identity block and use the approved reference instead of describing the face anew. |
| The room layout shifts. | The prompt names a room but does not constrain landmarks, camera height or lens. | Use an environment plate, name fixed landmarks, repeat camera height and lens language, and compare return shots side by side. |
| Wardrobe or prop details drift. | The item is absent from the reference or omitted from the fixed state. | Show the item clearly in a reference image and record its color, position and story state in the locked block. |
| A moving subject jumps at the cut. | The second clip invents a new starting pose. | Extend from the prior clip or specify first and last frames, including direction, pose and prop hand. |
| Identity is stable but motion is stiff. | Identity preservation and natural motion can compete. NVIDIA Research’s 2024 Video Storyboarding: Multi-Shot Character Consistency for Text-to-Video Generation reports that 55% of generated motions were judged similar to or better than the vanilla model and describes this trade-off. | Simplify the action, split it into shorter shots, reduce competing camera movement or accept a controlled edit that protects the story. |
How to organize a small production team
Store the continuity bible, approved plates, prompt blocks, seeds and shot records in one versioned project folder. Give each asset a stable name and mark it approved, superseded or rejected. A change to a defining scar, jacket or room landmark should create a new version of the character or location state; otherwise old and new references will be mixed accidentally.
Assign one person or review pass to continuity. The generator can produce attractive clips while still violating the established world. A dedicated check of the rough cut catches errors before color, sound design and compositing make a bad shot expensive to replace.
Quick Recap
Practical production sequence
- Define character, wardrobe, voice and location states in the continuity bible.
- Generate front, profile, rear and full-body character plates plus empty and establishing environment plates.
- Approve the references and lock file names and versions.
- Storyboard each 5–10 second shot with camera, lighting, position, action and transition notes.
- Build each prompt from unchanged identity and location blocks plus shot-specific fields.
- Attach the appropriate plates, reuse a seed where supported and select extension or first/last-frame controls for connected movement.
- Generate short drafts and assemble them in storyboard order.
- Inspect the rough cut for identity, geometry, wardrobe, lighting, screen direction, props, audio and motion drift.
- Regenerate only failed shots, preserving all approved state, then perform the final edit and polish.
