To change sermon videos without ending a YouTube live stream, keep OBS and the YouTube live event connected, then switch the video in OBS—ideally by selecting a prepared scene for the next clip. Do not stop the encoder or end the event just to change videos. Rehearse the transition and monitor the Live Control Room preview, outgoing picture, and audio; YouTube and OBS document the pieces of this workflow, but not a guarantee that every switch will be interruption-free.

Prepare the sermon videos in OBS before the service

  1. Add each clip as a Media Source or give it a dedicated scene. In OBS, create a scene for each sermon video, or place the media source in the scene you plan to use. OBS lists local video formats including MP4, TS, MOV, FLV, MKV, AVI, GIF, and WebM. OBS’s Media Sources guide describes these sources and their playback options.
  2. Check the selected file and its audio. Play each clip in the OBS preview and confirm that it is the intended sermon, that its sound is present at a usable level, and that any layout or overlays appear as expected.
  3. Set playback behavior deliberately. OBS Media Source controls include looping, restarting playback when a source becomes active, hiding the source when playback ends, and closing a file when inactive. Select settings that fit the clip and transition, then rehearse them. For example, restarting on activation is useful when each switch should begin the clip from its opening; looping is appropriate only if the clip should repeat.
  4. Make the change easy for the operator. OBS supports hotkeys for switching to a specific scene, so a regular keyboard can be used for cues. A dedicated macro keypad is optional. Keep scene names clear enough that a volunteer can identify the next sermon without guessing. See the OBS overview.

Switch videos without ending the YouTube event

  1. Start the YouTube event and connect OBS as usual. The encoder sends its feed to YouTube using the event’s server URL and stream key. YouTube calls stream keys “like your YouTube stream’s password and address”; keep the key private and use the one assigned to the event. YouTube’s live stream settings explain the key and destination details.
  2. Leave the encoder running when the next sermon is cued. Do not stop streaming in OBS or end the YouTube event to change the content. YouTube describes stopping the encoder’s content as a way to end an encoder stream, so use OBS to change what is being sent instead. YouTube’s encoder streaming guide covers connecting and ending an encoder stream.
  3. Change OBS’s program output. Select the prepared scene for the next sermon, or use the rehearsed controls to change the active media source. Scenes organize the stream layout and sources; changing the active scene changes what OBS sends. The OBS overview documents scenes and hotkeys, and the Media Sources guide covers video playback.
  4. Watch the transition from the audience’s perspective. Check the Live Control Room preview before the service. During the event, monitor the outgoing picture and audio, and verify that the event is accessible on the channel and watch pages. YouTube recommends previewing and checking stream quality in its live streaming tips.

Choose a scene setup volunteers can operate reliably

Approach Best fit What to manage
Dedicated scene for each video Several clips, cues that benefit from rehearsal, or videos needing different layouts, overlays, or sources. Prepare and name the scenes, verify their contents, and rehearse the scene-switch hotkeys or clicks.
One scene with a changing media source A simpler scene list or a small number of clips using the same layout. At each change, confirm the selected file and playback state, including whether it should restart or loop.

Neither approach is documented as universally more reliable. Choose according to the volunteers’ familiarity, the number of clips, and whether each video needs a different presentation. Rehearsal matters more than adding equipment: OBS scene hotkeys work from a regular keyboard, and a macro keypad is not required.

Rehearse, recover, and end the stream intentionally

  • Before worship: Run through every cue with the same OBS scenes, media files, and operator controls you will use live. Check that the preview, picture, and audio are correct at each switch.
  • Test failover as a separate exercise: YouTube recommends testing encoder failover by stopping the primary encoder or unplugging its Ethernet cable and confirming that the player rolls over to the backup. Do this as a planned test, not as a method for changing sermon videos.
  • At the end of the event: Follow YouTube’s normal ending steps: end the stream in Live Control Room and stop sending content from the encoder. YouTube says streams under 12 hours are automatically archived; the page does not state a publication year for that threshold.

Troubleshoot a transition that does not look or sound right

  • The audience sees the previous video: The intended scene may not have become OBS’s active program output, or the wrong scene may have been selected. Check the OBS preview and program output, then select the prepared scene again.
  • The new video starts partway through: Check the Media Source playback state and whether “restart playback when source becomes active” is enabled if the clip should start from the beginning.
  • The new scene is silent: Verify the selected file’s audio and monitor OBS’s outgoing audio during rehearsal and the live event.
  • The stream appears to have ended: Check that OBS is still sending content and that the YouTube event has not been ended in Live Control Room. A video change itself does not require ending the event.
  • The stream key no longer works: Treat the key as a credential. If it was reset, update OBS with the newly generated key; otherwise avoid changing it without a reason.
  • The transition is not seamless: The documented workflow does not guarantee a gap-free change on every computer and network. Rehearse the exact transition, monitor the audience-facing preview, and check both picture and audio.

Or let it run in the cloud

If the church is showing uploaded sermon videos in a continuous YouTube stream, StreamNeo is a cloud option: upload the video or build a playlist, add the YouTube stream key, and go live. The computer at church does not have to stay on. StreamNeo keeps the uploaded content looping in the cloud and automatically recovers if YouTube drops the stream. Videos stream as uploaded, up to 4K 60fps, at one price per slot rather than quality tiers. The first day is free with no card, one free day per account. Monthly billing is $9.99 per month. StreamNeo plays uploaded videos, not a live camera feed, and streams to YouTube only. Start the free day with StreamNeo.
