Introduce generative AI through a staged, governed program—not an unrestricted company-wide launch. Inventory proposed uses, start with low-risk and reversible work, approve tools and data rules, train employees, require human review for consequential outputs, test normal and adversarial cases, monitor incidents and harmful bias, and expand only when the evidence supports doing so.
NIST’s AI Risk Management Framework (AI RMF) gives the rollout a practical structure: Govern, Map, Measure, and Manage. The framework is voluntary, rights-preserving, non-sector-specific, and use-case agnostic, so it can organize anything from an internal drafting assistant to a customer-facing decision system.
What a safe workplace AI rollout looks like
A workplace AI program is safe when responsibility remains with people who can understand, challenge, correct, and stop the system. Treat every model response as draft material until an appropriately qualified person verifies it. The level of control should rise with the sensitivity of the data, the potential effect on people, the cost of an error, and how difficult it would be to reverse the outcome.

NIST’s Generative AI Profile identifies confabulation (plausible but false output), data-privacy exposure, information-integrity and security problems, intellectual-property concerns, harmful bias, toxicity, homogenization of content, and risks introduced through the wider value chain of vendors and integrations.

Use the four AI RMF functions as a continuing lifecycle rather than a one-time approval:
| Function | What your organization does | Evidence to keep |
|---|---|---|
| Govern | Assign accountability, set policy, define risk tolerance, and maintain oversight. | Policy, roles, approvals, system register, review dates. |
| Map | Describe each use case, affected people, data, workflow, and possible harms. | Use-case record, data classification, impact assessment, control plan. |
| Measure | Test performance, safety, security, privacy, fairness, accessibility, and explainability. | Test prompts, outputs, scores, evaluator, model version, remediation. |
| Manage | Operate controls, respond to incidents, monitor change, and improve or retire the system. | Incident log, complaints, overrides, drift reviews, change approvals. |
NIST’s Playbook describes actions that can support the framework, but it is not a mandatory checklist or a sequence that every organization must complete in full. Select actions proportionate to the use case and document why you selected them.
1. Establish governance before employees experiment
Name accountable owners
Give one executive authority to accept or reject organizational AI risk and appoint an operational owner for each system. The working group should include IT and security, privacy, legal or compliance, HR, procurement, accessibility specialists, and representatives of affected workers. A technical team can configure a model, but it should not be the only group deciding whether a use is acceptable.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Scan for outdated or missing drivers - takes under a minute3Clear out junk files and repair common Windows errorsPublish a short, enforceable policy
Employees need clear rules they can apply while working. State which tools and account types are approved; what information may be entered; retention and deletion expectations; when human review is mandatory; when AI assistance must be disclosed; how to report an incident; and what happens after deliberate misuse. Explain that a consumer account or browser extension is not automatically approved merely because the service is popular.
Maintain an AI system register
Record every approved pilot and production system, including systems embedded in a supplier’s product. At minimum, capture:

- Business purpose and specific workflow.
- Model, vendor, version, material configuration, and connected tools.
- User groups, people affected, geography, and applicable legal or contractual constraints.
- Input and output data classes, retention, access, and deletion arrangements.
- Risk rating, human-review design, security controls, and accessibility accommodations.
- Test evidence, accountable owner, approval date, next review date, and retirement conditions.
Recording the model version matters because provider updates can change behavior even when your prompt and workflow stay the same.
2. Map use cases and classify data
Start with reversible assistance
Early pilots should help a trained employee without independently deciding or committing anything. Suitable examples include brainstorming, summarizing non-sensitive documents, formatting, translation drafts, and code assistance in a controlled repository. The employee should be able to inspect the source material, reject the output, and complete the task without the model.
Separate assistance from high-impact decisions
Put stronger controls around systems that screen applicants, evaluate or discipline workers, determine eligibility, handle health or financial information, or communicate commitments to customers. A draft for an internal meeting and a recommendation that affects employment are not the same risk class, even if both use the same model.
Classify every input before it reaches a model
| Data class | Typical handling rule |
|---|---|
| Public | May be used in an approved tool when copyright, accuracy, and confidentiality checks still apply. |
| Internal | Use only an approved workspace with defined access and retention controls. |
| Confidential | Do not paste by default. Require an approved system, contractual protection, documented retention, and restricted access. |
| Personal | Minimize or remove identifiers; confirm a lawful basis, purpose, access, retention, and deletion process before use. |
| Regulated | Obtain domain-specific privacy, security, and compliance approval before processing. |
| Privileged or secret | Keep out of generative AI unless a specifically authorized environment and legal review permit the use. |
As a default, employees should not enter confidential, personal, regulated, privileged, credentials, authentication tokens, unreleased financial information, security findings, or customer records into a generative AI service. If a business case requires such data, document the approved system, contract, retention behavior, access controls, legal basis, and deletion path first. Redaction, aggregation, or synthetic examples can often achieve the same drafting goal with less exposure.
3. Select and configure tools deliberately
Require vendor answers in writing
Procurement and security reviewers should obtain documentation covering:

- Intellectual-property warranties, customer responsibilities, acceptable-use restrictions, and output ownership terms.
- Model and feature change notices, service continuity, rate limits, support, and exit or data-portability arrangements.
Do not treat a vendor’s marketing description as a control. Keep the contract, configuration screenshots or records, and the model identifier with the system-register entry.

Use technical guardrails
Prefer enterprise identity, centralized billing, role-based access, single sign-on, audit logs, retention controls, and administrator-managed connectors. Block unsanctioned browser extensions and consumer accounts for sensitive work through endpoint, network, or identity controls where appropriate. Limit plugins and external actions until they have their own security and data-flow review.
Control connected data and actions
A model that can read a document store, send email, edit a production system, or call an external API can cause more harm than a chat window that returns text. Grant the minimum permissions, separate read and write credentials, require confirmation for external actions, and log the request, tool call, result, and person who approved it.
4. Pilot and measure before launch
Build a representative test set
Use real task patterns with sensitive details removed or replaced. Include ordinary requests, ambiguous wording, uncommon cases, different languages and accessibility needs, and adversarial attempts. Test what happens when a source is incomplete, contradictory, malicious, or designed to inject instructions. Include cases in which the correct behavior is to refuse, ask for clarification, or defer to a person.
Measure more than answer quality
Have subject-matter reviewers score factual accuracy and usefulness, but also measure:

- Privacy leakage and reconstruction of sensitive information.
- Prompt-injection resistance and unauthorized tool use.
- Security, accessibility, language coverage, and robustness to formatting changes.
- Disparate error or refusal rates across relevant groups.
- Override, escalation, and time-to-correction rates in the actual workflow.
NIST’s trustworthy-AI characteristics include validity and reliability; safety; security and resilience; accountability and transparency; explainability and interpretability; privacy enhancement; and fairness with harmful bias managed. Decide which characteristics are material for the use case and set acceptance thresholds before reviewing results.
Keep an evidence log and a stop rule
For each test, preserve the prompt or input, output, source context, model and version, configuration, evaluator, date, score, and corrective action. Define in advance what blocks launch: for example, an unresolved privacy leak, a security bypass, an unacceptable disparity, inability to perform required human review, or a failure rate above the business tolerance. A pilot that cannot meet its stop criteria should be paused, redesigned, or abandoned rather than quietly expanded.
5. Make human review a real control
Set review thresholds by consequence
| Workflow | Minimum control |
|---|---|
| Internal brainstorming or formatting | Employee checks for obvious errors, confidentiality issues, and unsuitable content before reuse. |
| Legal, financial, health, safety, or compliance material | Qualified reviewer verifies facts against authoritative sources and approves the final text or decision. |
| Employment, admissions, eligibility, pricing, or access decisions | Do not allow an unreviewed model output to determine the result. Provide a documented human decision, reasons, appeal or escalation path, and records of the evidence considered. |
| Customer-facing communications or commitments | Review accuracy, promises, tone, personal-data exposure, accessibility, and required disclosure before sending. |
| Automated external actions | Use least privilege, confirmation gates, transaction limits, rollback capability, and an audit trail. |
Review must be substantive, not a rubber stamp. Give reviewers enough time, source material, training, and authority to reject an output. Preserve a human escalation path when the model is uncertain, a person contests the result, or the reviewer lacks the expertise to decide.
Prevent hallucinations from reaching customers
- Restrict the model to an approved, current source set where the task allows it.
- Require citations, quoted source passages, or links to the internal record used for each material claim.
- Instruct the model to say it does not know rather than fill a gap.
- Have a trained employee verify names, dates, prices, eligibility statements, safety information, and commitments against the source of truth.
- Route uncertain, novel, or escalated questions to a specialist instead of increasing the model’s autonomy.
- Log corrections and near misses so recurring failure patterns change the prompt, source set, workflow, or decision to use AI.
6. Train employees for their actual roles
Training should be role-specific, repeated after material changes, and assessed rather than treated as a one-time presentation. At a minimum, cover:
- What the approved tool can and cannot do, including known failure modes and uncertainty.
- Prompting, source checking, fact verification, and recognizing fabricated citations.
- Confidential-data handling, minimization, retention, and prohibited inputs.
- Copyright, licensing, attribution, trade secrets, and avoiding unlicensed reproduction.
- Phishing, malicious files, prompt injection, unsafe links, and attempts to make the model reveal secrets.
- Bias, discrimination, toxicity, accessibility, language limitations, and prohibited uses.
- When human review, specialist approval, disclosure, or escalation is mandatory.
- How to report incidents, near misses, suspected privacy exposure, and harmful output without fear of retaliation for good-faith reporting.
The European Commission’s interpretation of AI Act Article 4 requires measures supporting AI literacy for staff and other people operating or using AI on an organization’s behalf. The U.S. Department of Labor’s 2026 AI Literacy Framework describes five foundational content areas and seven delivery principles; use that structure as a planning benchmark, then adapt exercises to each role’s data, decisions, and risks. Keep attendance, exercises, assessment results, and policy acknowledgements as internal records.

7. Manage the system after deployment
Monitor people, output, and the supplier
Track incidents, near misses, complaints, override and escalation rates, accuracy samples, harmful-bias indicators, accessibility problems, and changes in usage. Review whether staff are bypassing approved tools or entering data that the policy forbids. Monitor model versions, system prompts, connected sources, vendor terms, subprocessors, and service geography for changes that could alter the risk assessment.
Provide a simple incident process
- Give employees one visible channel for reporting unsafe output, privacy exposure, security concerns, discrimination, or an incorrect customer communication.
- Preserve the relevant prompt, output, source context, account, model version, time, and downstream action while limiting access to the investigation.
- Contain the harm: stop an integration, revoke access, correct a communication, notify the responsible privacy or security team, or suspend the use case.
- Assess affected people and legal or contractual notification duties with qualified advisers.
- Document root cause, corrective action, owner, and the decision to resume, restrict, redesign, or retire the system.
Reassess on change
Repeat the relevant review after a major model update, new data source, workflow change, new external action, security incident, material vendor-term change, or regulatory development. A system that was acceptable for internal drafts may not remain acceptable when it is connected to a customer database or used in an employment process.
EU obligations and dates to plan for
Legal duties depend on where your organization operates, where affected people are located, the provider or deployer role, and the use case. Obtain local advice on privacy, employment, works councils, accessibility, copyright, sector regulation, and record keeping.
- February 2, 2025: The European Commission states that AI Act Article 4 AI-literacy obligations began to apply. Organizations must take measures to support the AI literacy of staff and other people using or operating AI on their behalf.
- August 2, 2026: Article 50 transparency obligations apply. They include informing people when they directly interact with certain AI systems and marking certain AI-generated or manipulated content.
- December 2, 2027: The Commission’s current implementation timeline lists high-risk rules for employment and worker-management use cases as applying on this date. Timelines can change, so check the current regulatory position before relying on it.
These dates do not replace a use-case assessment. A system can create privacy, discrimination, copyright, security, or contractual exposure even when a particular AI Act provision does not apply.
How to decide whether a use case is ready
Compare proposals on the same axes so an attractive productivity demo does not receive weaker scrutiny than a less visible high-impact system:
| Axis | Questions to answer |
|---|---|
| Data sensitivity | Does the input contain personal, confidential, regulated, privileged, or secret information? |
| Impact on people | Could an output affect employment, access, eligibility, health, finances, safety, reputation, or rights? |
| Reversibility | Can a person undo the result before harm occurs, and is there a meaningful appeal? |
| Error cost | What is the consequence of a wrong, biased, toxic, or misleading output? |
| Human-review feasibility | Is a qualified reviewer available, independent enough, and given the authority to reject the result? |
| Auditability | Can you reconstruct inputs, outputs, model version, sources, decisions, and changes? |
| Vendor controls | Are retention, training use, access, encryption, incident notice, subprocessors, and geography documented? |
| Stability | Will model or configuration changes be announced and tested before they affect production? |
| Accessibility and language | Can people with disabilities and different language needs use and challenge the workflow? |
| Operating cost | Do review time, monitoring, security, training, and incident response outweigh the expected benefit? |
A low-risk drafting assistant may pass with lightweight controls. A hiring, worker-monitoring, health, financial, or customer-commitment system needs stronger evidence, tighter permissions, documented review, and a clear stop or appeal path.
Quick Recap
A practical rollout sequence
- Define the mandate: appoint the executive and operational owners, form the cross-functional group, and set risk tolerance.
- Create the policy and register: publish approved and prohibited uses, data rules, review thresholds, disclosure requirements, reporting channels, and the fields every system record must contain.
- Choose a bounded pilot: select a reversible task with non-sensitive or minimized data, a measurable benefit, and an owner who can stop it.
- Configure the environment: use managed identities and logging, restrict permissions and connectors, document retention and training settings, and record the exact model and version.
- Test before live use: assemble representative and adversarial cases, score the agreed metrics, review disparate errors, and apply the stop rule.
- Train the pilot group: practice verification, data handling, prompt-injection recognition, disclosure, escalation, and incident reporting.
- Run with review and logging: sample outputs, record overrides and near misses, collect user and affected-person feedback, and investigate complaints.
- Make a documented decision: expand, restrict, redesign, pause, or retire the use case based on evidence. Re-test after material changes.
Common failure modes and fixes
| Failure mode | Why it happens | Control |
|---|---|---|
| Employees paste sensitive records into a public chatbot | The organization has no approved alternative or the policy is unclear. | Provide a managed tool, classify examples, block unsanctioned access where appropriate, and train on minimization. |
| Confidently false content reaches a customer | Output is treated as an answer instead of a draft. | Use approved sources, require verification and citations, and route uncertainty to a person. |
| A pilot silently becomes a decision system | Users begin relying on recommendations beyond the approved scope. | Define the permitted workflow, monitor actual use, require re-approval for scope changes, and preserve human authority. |
| Prompt injection causes data disclosure or unsafe action | Untrusted text is allowed to issue instructions or the model has excessive permissions. | Separate instructions from data, test adversarial inputs, use least privilege, confirmation gates, and logs. |
| Bias is discovered after deployment | Testing used only average accuracy or easy examples. | Use representative cases, measure group-specific errors and refusals, involve affected stakeholders, and set remediation thresholds. |
| The model changes without a new approval | Provider updates or configuration changes were not tracked. | Record versions, require change notices, run regression tests, and reassess material changes. |
| Training is completed but behavior does not change | Training was generic, optional, or not assessed. | Make it role-specific, exercise-based, refreshed, assessed, and tied to the actual review and reporting workflow. |
