“Be more strategic,” “improve communication,” and “show more leadership” are labels, not usable instructions. To make a vague performance review actionable, ask for one concrete situation, the behavior or work product being assessed, its impact, and the standard or next step expected. Then write down the example and agree when you will check progress.

This approach works whether you are receiving an unclear review or writing one for someone else. It separates observable facts from interpretations, gives both people a shared definition of success, and leaves the rating decision with the responsible manager rather than with a script or an automated tool.

Why generic performance feedback is a problem

A broad judgment does not tell someone what to repeat, stop, or try next. “Improve communication” could refer to late replies, missing context in a status update, an unsuitable audience, an unclear presentation, or something else entirely. “Be more proactive” might mean raising a risk earlier, making a decision without being prompted, or taking ownership of a delayed deliverable.

SHRM notes that broad judgments invite defensiveness and are harder to act on than descriptions of a concrete behavior or missing element. Frank V. Cespedes, identified by SHRM as a senior lecturer at Harvard Business School, puts the value of detail this way: “The more specific and descriptive your feedback about strengths and weaknesses, the more likely the other person will understand.” Read the full guidance in SHRM’s performance-review guide (July 18, 2022).

Specificity is not the same as harshness. A factual description can be respectful, while a personality label can be both vague and damaging. The goal is to make the work expectation visible and discussable.

The four-part clarification model

Use this sequence for each substantive point in a review:

Part Question to answer What a useful answer contains
Situation When and where did this occur? A date or period, meeting, project, customer, deliverable, or responsibility.
Behavior or work product What was observed? Words, actions, omissions, decisions, or a specific piece of work—not a character judgment.
Impact What result followed? An observed or supportable effect on a customer, teammate, decision, deadline, quality measure, or stated goal.
Expectation and next step What should continue or change? An observable standard, support needed, and how or when progress will be recognized.

The Center for Creative Leadership calls the first three elements Situation–Behavior–Impact (SBI). Its explanation is that the model clarifies the situation, describes the specific behavior, and explains the impact so the recipient can take action. See CCL’s feedback guidance and its SBI handout (2018).

For a written review, add the expectation and next step explicitly. This creates an evidence chain rather than a verdict with no route forward.

If you are receiving a vague performance review

1. Pause before accepting or disputing the label

You do not have to agree with an unsupported conclusion in order to understand it. Ask the manager to identify the underlying example before debating whether the label is fair. A calm opening is:

“I want to understand what I should change. Could you share one specific example from this review period, the impact it had, and what you would want to see next time?”

This is adaptable language, not a required script. Use your normal voice and the communication norms of your workplace.

2. Ask for the situation and observable behavior

Follow a broad phrase with a question that narrows it:

  • “Be more strategic.” Ask which decision, analysis, or trade-off did not meet the role’s expectation, and in what project or meeting.
  • “Improve communication.” Ask which audience, channel, response time, or missing information created the concern.
  • “Show more leadership.” Ask which responsibility, coordination behavior, or decision-making moment would demonstrate it.
  • “Be more proactive.” Ask which risk, dependency, proposal, or deliverable should have been raised earlier and by when.

These examples illustrate how to translate labels into questions; they do not establish what happened in your particular review.

3. Ask what effect the manager observed

Once you have an event and behavior, ask, “What happened as a result?” The effect might be a delayed decision, rework, an avoidable customer question, a missed dependency, or a benefit that should be repeated. Keep the discussion on an observable consequence. “You are disrespectful” is an interpretation of character or intent; “you interrupted the client twice during Tuesday’s project meeting” is a behavior that can be examined.

4. Make the standard explicit

Ask, “What would good look like in that situation, and how will you recognize progress?” A standard might specify the information a weekly update must contain, the point at which a risk is escalated, the expected response window, or the decision owner who must be consulted.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

If the standard was not communicated earlier, state that neutrally: “I do not recall that expectation being defined before this review. Can we agree on it now and record it?” SHRM advises that standards be clear and connected to what matters in the job. A newly clarified expectation should not be presented as if it had been obvious all along.

5. Reflect before committing

Clarification is not an admission. CCL’s feedback-receiving guidance recommends asking questions and taking time to reflect. You can say, “I understand the example. I would like to review the context and respond tomorrow.” Check your own records, the relevant work product, and any written expectations before deciding whether to agree, add context, or challenge the conclusion.

6. End with a factual recap

Before the meeting closes, summarize the agreed facts:

How to respond to generic positive feedback

Vague praise also limits learning. Instead of simply accepting “great team player” or “meets expectations,” ask which contribution was most useful and what to repeat:

  • “Which part of the project or collaboration had the greatest value?”
  • “What did I do that helped the team or customer?”
  • “Which of those behaviors should I continue in the next cycle?”

Ask for a situation and result just as you would for corrective feedback. Specific positive evidence gives you a reliable behavior to repeat and gives the manager a stronger record of performance.

How managers can replace labels with evidence

Start with the responsibility

Anchor the comment in the person’s role, goal, or agreed responsibility. The University of Wisconsin–Madison’s manager writing guide, updated April 29, 2026, recommends connecting comments to job responsibilities and expectations, using behavior rather than personality language, and including what happened, when, and the result.

Write the evidence chain

For each material point, draft four short sentences or clauses:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Situation: identify the date or period, project, meeting, customer, or responsibility.
  2. Behavior or work product: state what the employee did, said, delivered, or omitted.
  3. Impact: state the supportable consequence for the work, customer, team, or goal.
  4. Expectation and next step: state what should continue or change and how progress will be recognized.

For example, replace “Your presentation was bad” with the missing decision information, the meeting or presentation in which it was absent, and why that omission affected the decision. SHRM uses this kind of concrete detail to show why corrective action becomes clearer when the comment identifies the expected content and its consequence. Do not copy that example as if it described your employee’s work; use the same reasoning with your own verified facts.

Use behavior language, not motive or personality

Prefer “The status update did not include the delivery risk or owner” to “You are careless.” Prefer “The proposal was submitted two days after the agreed date” to “You lack commitment.” If intent or attitude is not directly established, do not infer it. Describe what a reasonable observer could verify.

Make the next step measurable without pretending every job is numeric

An observable standard can be a checklist, a decision point, a required audience, a response window, a review step, or a quality criterion. It does not have to be an arbitrary percentage. Explain what the manager will look for and when the evidence will be reviewed.

Record strengths as carefully as gaps

A useful comment identifies the contribution, context, and result, then says what to continue. Balanced evidence helps the employee understand both the behavior to preserve and the behavior to change.

Examples: translating common labels

Generic wording Questions or evidence to add Actionable version
“Be more strategic.” Which project or decision? What analysis or trade-off was missing? What outcome followed? “In the Q2 planning meeting, the proposal addressed features but not implementation capacity. Include capacity, risk, and customer impact in the next decision brief.”
“Improve communication.” Which audience, channel, timing, or information was inadequate? “The weekly update omitted the testing blocker and owner, so the team learned of the delay at the deadline. Include blockers, owners, and a proposed date in each Friday update.”
“Show more leadership.” Which responsibility or decision required leadership? What did the team need? “During the launch issue, the escalation path was unclear. At the next incident, name a decision owner, assign follow-ups, and post the status at the agreed interval.”
“Be more proactive.” Which risk or dependency should have been raised, and when? “The vendor dependency was visible in the planning tracker but was raised after the milestone slipped. Flag dependencies when they enter the schedule and propose a contingency.”
“Great team player.” Which collaboration behavior helped, and what result should be repeated? “You paired with support during the release and resolved the top customer questions before launch. Continue that early review for the next release.”

The examples are models for specificity, not findings about any particular employee. Replace them with verified events from the review period.

What to document after the conversation

Keep a contemporaneous, factual record that distinguishes evidence from interpretation. A useful note includes:

  • the review period and date of the conversation;
  • the project, meeting, customer, or deliverable;
  • the observable behavior or work product;
  • the result or impact described;
  • the expectation that was clarified;
  • support, resources, or ownership agreed; and
  • the date and purpose of the next check-in.

SHRM’s current drafting guidance emphasizes dates, context, outcomes, and examples and cautions against filling gaps with invented details. Do not add an incident merely because a generic phrase sounds incomplete. If evidence is missing, say that the point needs clarification rather than manufacturing a stronger case.

Using AI when drafting review comments

AI can help organize facts or improve plain-language expression, but it should not decide the assessment. SHRM’s September 11, 2026 guide, “How to Use AI to Draft Performance Review Comments,” says the manager must already have made the assessment. An AI tool should not create examples, infer attitude or motivation, strengthen or soften a rating, or pull in information outside the review period.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

A safe drafting workflow is:

  1. Collect only verified notes from the applicable review period and remove unnecessary personal or confidential information before using any tool.
  2. Write the situation, behavior or work product, impact, and expectation yourself.
  3. Use a tool, if permitted by company policy, only to improve clarity, tone, structure, or grammar.
  4. Compare every generated sentence with the source record. Delete invented dates, outcomes, motives, or achievements.
  5. Confirm that the final comment reflects the human decision-maker’s assessment and the organization’s policy.

Do not upload employee information to an unapproved service. Follow your employer’s privacy, security, records-retention, and AI-use rules.

When a vague review may require a process question

Communication techniques cannot determine whether a rating is correct, whether evidence exists elsewhere, or whether a performance plan, appeal, collective agreement, or legal protection applies. Those questions depend on the employer’s policy and jurisdiction. Ask an appropriate HR contact for procedural guidance and use the organization’s formal process where one exists.

Keep the process issue separate from the evidence discussion. You can request a specific example and, independently, ask how to appeal a rating or obtain the policy. Do not assume that a clarification script will change a rating or resolve a workplace dispute.

Build follow-up into the performance cycle

A review should not be the first time an expectation appears. CIPD’s public performance-review factsheet (January 30, 2026) describes structured reviews as part of a broader performance-management cycle that can coexist with regular conversations. Use that cycle to test whether the agreed change is occurring.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Choose a review point

Set a date appropriate to the work—after a deliverable, at the next one-to-one, or at another agreed interval. State what evidence will be reviewed, rather than promising a particular rating.

Check both behavior and result

At the follow-up, ask what the person tried, what happened, and what support or adjustment is needed. A behavior can improve while an external result remains difficult, so discuss both the controllable action and the outcome.

Update the expectation when the work changes

If priorities, responsibilities, or constraints change, record the new standard and why. A fair review assesses performance against the expectation that was actually communicated for the relevant period.

A compact checklist

  • Can the reader identify the situation, date, project, or responsibility?
  • Does the comment describe observable behavior or a work product instead of personality?
  • Is the impact an observed or supportable consequence rather than an assumed motive?
  • Is the role-related standard clear?
  • Is the next step something the person can understand and act on?
  • Does the record contain only verified information from the correct review period?
  • Is there a follow-up date or review point?
  • Have policy, privacy, and jurisdiction questions been directed to the appropriate internal process?
