First find out whether FFmpeg is failing to open an episode, opening it but producing bad timing, or sending a complete local sequence that YouTube is not playing as expected. Those are different problems with different fixes. Because the command, playlist, media files and log are not provided, no single cause can be assumed.

1. Find where the episode disappears

Run the same command again with FFmpeg’s normal log output visible; remove options such as -loglevel quiet or redirections that hide it. Check the input-opening messages and stream information against the episodes you expect, then note the first missing file, warning or timestamp discontinuity.

  • FFmpeg never reports opening an episode: start with the playlist actually passed to the command, entry order, path spelling, quoting and file permissions.
  • FFmpeg opens every episode, but playback jumps, has gaps or loses sync: check compatibility between streams and the files’ durations and timestamps.
  • The local FFmpeg output plays all episodes, but the YouTube live playback does not: investigate output mapping, the outgoing feed, network conditions and YouTube stream health.

This sequence helps isolate the fault; without the command and logs, it cannot identify the cause in a particular setup.

2. Check the concat playlist and paths

With the concat demuxer, the list is an input script: each episode needs its own file directive, and each path must resolve to a readable file. Compare the literal entries with the intended episode order. Spaces and special characters need the escaping or quoting documented by FFmpeg. In the auto-detected format, ffconcat version 1.0 must be the exact first line—no leading space or byte-order mark. See FFmpeg’s concat demuxer documentation.

Do not use -safe 0 as a general skipping fix. It relaxes the demuxer’s path acceptance rules; it cannot fix a misspelled path, an inaccessible or corrupt file, or incorrect duration metadata. Use the safest setting that accepts the paths you actually need.

3. Compare the episodes’ streams and durations

Inspect each file with ffprobe and compare its stream count, codec, time base, sample rate, channel layout and reported duration. The concat demuxer expects matching streams, codecs and time bases; FFmpeg’s documentation states, “All files must have the same streams (same codecs, same time base, etc.).” Differences can make stream-copy concatenation unsuitable.

Duration is important too: the demuxer uses one file’s duration to place the next file on the timeline. Incorrect metadata—including a duration that is wrong because a file is truncated—can cause gaps or other timing artifacts. If a duration looks suspect, test that episode on its own and compare the reported value with a full decode or another trustworthy measurement. The demuxer supports a per-file duration directive, but use it only when you know the accurate duration; a guess can shift the timing problem rather than fix it.

4. Choose the concat method that fits the files

Workflow Use it when Trade-off
Concat demuxer with stream copy The episodes have compatible streams, codecs and time bases, and you want to retain the encoded streams. Avoids re-encoding, but is not a general solution for mismatched inputs.
Concat filter with re-encoding The episodes vary in encoding or stream layout and need a normalized output. Requires re-encoding. FFmpeg’s FAQ identifies the concat filter for workflows where re-encoding is needed.

This is an illustrative diagnostic command, not a tested recipe for your files or a mandatory YouTube setting. -safe 0 is included only for paths that require it; choose a safer setting if it works with your list. AAC at the shown rate is a practical compatibility test, not a required configuration for every stream. Play the output through the suspected episode boundaries before changing the live command.

5. Confirm which audio reaches the output

If the command has multiple inputs, generated streams or a filtergraph, inspect the output mapping. FFmpeg’s -map option lets you select output streams explicitly; without it, FFmpeg applies its automatic selection rules. Do not copy a mapping from another command blindly: the correct stream index depends on your inputs and filtergraph. The FFmpeg command-line documentation describes -map.

6. Check YouTube after the local sequence works

Once a local output includes all episodes in the right order, review the outgoing live feed and YouTube’s stream-health messages. For RTMP/RTMPS, YouTube lists AAC and MP3 as supported audio codecs. Its live encoder settings recommend CBR, a 2-second keyframe frequency and a maximum of 4 seconds. For stereo audio, YouTube recommends 44.1 kHz and 128 kbps. These are platform recommendations for validating the outgoing feed; they do not explain an episode missing from a local concat output.

YouTube also recommends leaving upload bandwidth headroom—20% is its stated recommendation—and continuously monitoring audio and video quality. See its live streaming tips. Test with audio and motion similar to the planned stream, and keep the local file check separate from the YouTube ingest check.

Troubleshooting by symptom

An episode is absent from FFmpeg’s input log. Actual playlist contents, path, quoting and permissions. Correct the list or access problem, then rerun with visible logs.
FFmpeg opens every file, but playback jumps or timing drifts. Stream compatibility and each file’s duration. Compare probe results; test a duration override only when the correct value is known.
Files differ in codecs, stream layout or time base. Whether stream copy is appropriate. Normalize and re-encode, or use a filter-based concat workflow.
The local output includes every episode, but YouTube playback does not. Output audio mapping, live health, network and encoder settings. Review -map, YouTube stream health, upload headroom and the recommended encoder settings.
Only the final episode appears shortened. Last-file duration and output termination behavior. Inspect the log and output duration. There is no established universal final-file workaround for every podcast playlist.
