Most Square POS migrations fail for predictable reasons: an item spreadsheet no longer matches Square’s current template, SKUs were reformatted by spreadsheet software, card-on-file data was treated like an ordinary customer export, or the team switched devices before offline payments uploaded. The safest fix is a staged migration: freeze and back up the Square account, repair catalog data in the latest template, run customers, cards, gift cards and operational data as separate workstreams, then validate the destination with test transactions before go-live.
What actually moves in a Square POS migration
A POS migration is not one export followed by one import. Square stores different kinds of information under different controls, and the destination may support only some of them.
| Data or process | Typical treatment | Important limitation |
|---|---|---|
| Items, variations and inventory fields | Spreadsheet export and import | The workbook must match Square’s current template, including its column structure and Token values. |
| Ordinary customer profiles | Customer Directory export | These records are separate from stored payment cards. |
| Cards on file | Controlled processor-to-processor transfer | The account owner must request it; the receiving processor must be PCI DSS Level 1 compliant. |
| Gift cards | Report export and manual reconciliation | Square’s third-party card import does not carry gift cards over. |
| Subscriptions and appointments | Separate cutover workstream | They are excluded from the card-data migration process. |
| Offline payments waiting on a device | Upload to Square before changing the device or account state | Deleting, signing out, changing mode or location, or factory-resetting first can permanently lose the payment and its funds. |
Decide which history the new system truly needs. Export sales and transaction reports for accounting and audit, but do not assume that a report import recreates operational orders, refunds, customer links or inventory movements. Ask the destination which fields and historical objects it can accept before you transform data.

Make a clean copy of the source before editing anything. Keep one untouched export in its original format and do all repairs in a duplicate. This gives you a known rollback point if an import overwrites values or a conversion changes identifiers.

- Pause catalog edits. Choose a short migration window and tell staff not to create items, rename variations, change prices or move stock while the test import is in progress.
- Export the item library. Save the Square Dashboard export exactly as downloaded. Do not open the only copy and save over it.
- Export supporting records. Save customers, sales and transaction reports, gift-card reports and any accounting exports needed to reconcile the old and new systems.
- Record the operating state. Note locations, tax rates, modifiers, stock counts, open orders, active subscriptions, upcoming appointments and outstanding gift-card liabilities.
- Use read-only discipline. Keep the Square account available for lookup, but route test transactions through a clearly marked test location or a controlled window so the two systems do not diverge unnoticed.
Take a final export immediately before cutover. Label files with the export date, location and system so a later reconciliation can distinguish a test snapshot from the final snapshot.
2. Repair catalog and inventory imports
When a Square catalog import fails, the spreadsheet format is the first place to look. Square’s item import tool does not accept .xls, .xlsm or other file types; use the latest Square template saved as .xlsx or .csv.
Start with a fresh template
- Download the current template from Square Dashboard rather than reusing a workbook from an earlier migration.
- Do not rename the file, reorder columns, delete empty columns or edit values in the Token column. Tokens identify existing records and changing them can make an update behave like a new item or fail validation.
- Keep item names unique. Duplicate names make it difficult for the importer and for staff to identify which variation should receive a price or stock value.
- Preserve the distinction between an item and its variation. Category and description values must use the same, correctly spelled values wherever the template expects them.
- Remove commas or other characters that the importer interprets as delimiters when they are part of a value. If a comma is genuinely needed in a description, verify how the chosen file format quotes it before uploading.
Protect SKUs and GTINs from spreadsheet damage
Spreadsheet programs can silently alter identifiers. A CSV editor may remove leading zeroes from a SKU or display a long value in scientific notation. Before saving, format the SKU column as text and inspect several values that begin with zero or contain many digits. Prefer the .xlsx export when it preserves the values more reliably in your workflow.

Use the error report correctly
A partially successful upload is not proof that the workbook is safe to keep using. Download Square’s error report, note the row and field identified for each failure, then correct the original workbook. Do not edit and re-upload the error report itself; it may contain diagnostic columns that are not part of the import schema. Upload the repaired original after checking that its file type, columns and Tokens remain intact.
| Symptom | Likely cause | Repair |
|---|---|---|
| “Unsupported file type” or the upload will not start | The file is .xls, .xlsm or another unsupported format |
Save a fresh template as .xlsx or .csv. |
| Many rows fail after columns were rearranged | The workbook no longer matches the template’s column order | Restore the original order and do not remove empty columns. |
| Existing items become duplicates | Token values were changed or removed | Restore the Tokens from the untouched export. |
| Items or variations reject category or description fields | Values do not match the expected item/variation values | Standardize spelling and placement across the workbook. |
SKUs lose zeroes or show as 1.23E+11 |
The editor treated the column as a number | Import the column as text and verify the saved file before upload. |
| GTIN validation errors | Non-digit characters or an unsupported length | Enter digits only and confirm the identifier’s supported length. |
| Tax or modifier selections are missing | Those settings are not carried through the transfer you are using | Rebuild tax rates and modifiers manually in the destination, then test them. |
Rebuild settings that do not travel
Taxes and modifiers often require manual setup even when item names and prices import successfully. Create them in the destination before loading inventory quantities, then attach them to a small set of test items. Ring a test sale with each tax rule and modifier combination and compare the receipt and accounting result with Square’s expected behavior.
3. Export customers separately from saved cards
Export ordinary customer profiles
In Square, use Customers > Customer directory > Import / Export > Export customers. Review the resulting file for duplicate people, missing email addresses and inconsistent phone formats before importing it. Decide which field will be the destination’s match key; an email address is useful when reliable, but do not merge records solely because names look similar.
Move cards on file through the processors
Saved card records are not included in the ordinary customer export. The Square account owner must contact Square Support and identify a receiving processor that is PCI DSS Level 1 compliant. Square sends an encrypted file to that processor; it does not hand card numbers to an administrator to download and email.

Square states that the average card-export timeframe is up to two weeks. Its guidance also states that a third-party card import can take up to 15 business days after the receiving processor gets the encrypted file. Treat both figures as planning estimates, not a guaranteed deadline, and keep the old processor available until the destination confirms that tokens are usable.
The export includes Square card and customer IDs. The new processor must map those identifiers to its own customer and payment-token records. Give the processor a definitive customer crosswalk, resolve duplicate destination profiles before the import, and test an authorized charge and a refund on a controlled account without exposing card data to staff.
4. Plan gift cards, subscriptions and appointments as separate workstreams
Square’s third-party card-data migration explicitly excludes gift cards, subscriptions and appointments. A successful card-token transfer therefore does not mean that a customer’s entitlement or future booking moved.

Reconcile gift-card liability
- Export Square gift-card summary reports and retain the export date.
- For cards with activity, inspect the individual transaction history in Dashboard.
- Reconcile issued value, redeemed value and remaining balance. Break out balances by location if the business honors cards across locations.
- Compare the resulting liability with the destination’s gift-card model. Some systems accept the original number and balance; others require new cards or a controlled manual lookup.
- Write the customer-facing redemption policy before launch, including what happens when a card number cannot be imported.
If the destination cannot import Square gift-card numbers, maintain a restricted lookup ledger that maps the old number to the new record. Limit access, record every adjustment and confirm the legal and accounting treatment in the jurisdictions where the cards are sold and redeemed. A barcode scanner can help validate card numbers during this reconciliation, but it does not replace the ledger or the balance review.

Subscriptions and appointments
List active subscriptions, renewal dates, payment status and cancellation terms. For appointments, export future bookings, staff assignments, customer contact details and deposits. Assign an owner to re-create each record and contact customers when a time, location or payment method changes. Do not cancel the Square service or delete historical records until the destination has acknowledged the imported schedule and the business has a recovery copy.
5. Prevent offline-payment and device failures
Offline payments are the highest-risk cutover detail because the payment may exist only on the device until it reconnects. Square says offline payments should be uploaded within 72 hours of the first offline payment. It also warns that pending offline payments can be permanently lost and the funds will not be captured if you sign out, delete the app, switch modes or locations, or factory-reset the device before upload.
- Reconnect every Square device to a trusted network before the migration window.
- Open the payment app and verify that pending offline payments have uploaded; retain the confirmation or transaction list.
- Do not sign out, uninstall, change the assigned mode or location, or reset the device while a pending count remains.
- Only after the queue is clear should you remove credentials, repurpose hardware or hand the device to the new POS team.
For ordinary app problems, Square’s troubleshooting sequence is to update the device operating system and app, check permissions, force-quit the app, sign out, restart and reinstall. Perform disruptive steps after hours and only after offline payments are safe.
6. Stage and validate the destination before switching lanes
Use a sequence rather than a single “go live” import. Shopify’s official migration guidance is a useful example because it treats products, customers, reviews, orders and inventory quantities as distinct stages; the same principle applies when the destination is another platform.

- Configure the destination. Create locations, tax rules, modifiers, staff roles, payment settings and receipt formats before loading live quantities.
- Load the catalog. Import a representative subset first, including products with variations, zero-leading SKUs, tax rules, modifiers, images and out-of-stock states.
- Load customers. Match a sample by email, phone and external ID. Review duplicates before importing the full file.
- Import orders or history where supported. Confirm whether the destination stores them as operational orders, read-only history or accounting records.
- Set inventory quantities. Reconcile each location against the final Square count taken at the freeze point. Investigate every variance instead of applying a blanket adjustment.
- Address excluded liabilities. Enter gift-card balances and document subscriptions and appointments that were recreated manually.
- Test payments. Run a low-value sale, refund it, print or send a receipt, and perform an end-of-day close. Verify taxes, modifiers, discounts, tip handling and inventory decrement.
- Run a staff rehearsal. Have each role complete the actions it will perform on launch day, including a failed network scenario and a refund.
| Validation axis | What to compare | Pass condition |
|---|---|---|
| Catalog | Item and variation counts, names, prices, SKUs, GTINs and categories | Counts match the frozen export and sample records retain exact identifiers. |
| Inventory | Quantity by location and stock status | Destination totals reconcile to the freeze snapshot after documented adjustments. |
| Customers | Record counts, match keys and duplicate rate | Known test customers map to one destination profile each. |
| Orders and reports | Historical totals, refunds, taxes and payment types | Accounting totals can be explained and exported in the required format. |
| Gift cards | Issued, redeemed, remaining and cross-location balances | Every outstanding balance has a destination record or controlled lookup. |
| Cards on file | Token availability and customer mapping | The processor confirms imported tokens and a controlled charge/refund succeeds. |
| Hardware and network | Readers, printers, scanners, drawers and credentials | Each lane completes a sale, receipt print and close without relying on an untested device. |
7. Cut over with a controlled runbook
- Announce the freeze. Stop catalog and price edits in Square and record the exact time.
- Capture final data. Export the item library, customers, transaction reports and gift-card reports again. Preserve the untouched files.
- Clear payment queues. Bring every Square device online and verify that no offline payment is pending.
- Apply final deltas. Import only records changed since the test snapshot, using the same template and mapping rules.
- Reconcile. Compare counts, prices, taxes, inventory, customer matches and gift-card liabilities using the validation table.
- Switch one lane first. Run a real, low-value transaction, refund it if policy allows, and check the receipt, inventory movement and accounting entry.
- Expand gradually. Move the remaining lanes after the first lane passes. Keep Square available for lookup during the agreed rollback period.
- Document exceptions. Record every manual adjustment, unmigrated subscription, appointment, gift-card lookup and customer notification.
When the migration still fails
The importer reports rows you cannot find
Compare the error row with the untouched export, not with a printout or a re-saved copy. Hidden rows, filtered views and changed line endings can make a spreadsheet appear to have different row numbers. Remove filters, restore the template structure and correct only the fields named by the report.
Counts match but prices or taxes do not
Matching item counts prove only that records exist. Compare variation-level prices, tax assignments, modifiers and location availability. Rebuild missing rules manually and repeat the test sale; do not adjust accounting reports to hide a configuration error.
Customers imported twice
Stop further imports, identify the destination’s canonical profile, and produce a merge list using stable identifiers. Preserve order and payment history on the surviving record where the destination supports it. Re-run a small sample after deduplication before processing the full file.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Scan for outdated or missing drivers - takes under a minute3Repair Windows errors before they cause bigger problemsCard tokens are not ready by launch day
Keep Square active for the affected customers, ask the receiving processor for the file status and prepare a documented fallback that asks customers to enter a card again through the destination’s secure checkout. Never copy card numbers into a spreadsheet or send them through ordinary email.
A device still shows an offline payment
Do not sign out, delete the app, change location or reset it. Restore connectivity, leave the app open and allow the payment to upload within the 72-hour window. Escalate to Square Support with the device and payment details if the queue does not clear.
What a complete migration handoff contains
- An untouched Square export and a dated final export.
- The repaired catalog workbook and a change log showing every manual edit.
- Customer-export mapping rules and a duplicate-resolution list.
- Processor confirmation for card-token transfer, including the receiving processor’s PCI DSS Level 1 status.
- Gift-card reconciliation showing issued, redeemed, remaining and location liabilities.
- Lists of recreated subscriptions and appointments, with customer communications recorded.
- Device checklist proving that offline payments uploaded before hardware changes.
- Destination test results for sale, refund, receipt, inventory decrement, tax, modifier and end-of-day close.
- A rollback owner, deadline and instructions for staff.
The migration is ready when the destination can process a normal sale and the business can explain every difference between the frozen Square snapshot and the new system. Until then, leave the source account intact, keep the reconciliation files, and treat each exception as a named work item rather than an assumption that the import “probably” worked.
