AI startup growth is investable only when the reported revenue can be reconciled to contracts, invoices and cash, the customers keep renewing and expanding, and the company can deliver each additional unit of work at an improving or defensible margin. A rapidly rising ARR figure by itself is not proof of durable demand.
Evaluate growth as a connected system: revenue quality, cohort retention, AI delivery costs, sales efficiency, cash burn, market size, customer concentration and defensibility. The process below gives you a repeatable way to test each link before you underwrite a valuation.
Start by defining what “growth” means
Ask management to write down the definitions used in every dashboard and board report. At minimum, define recognized revenue under the company’s accounting policy, annual recurring revenue (ARR), monthly recurring revenue (MRR), active customer, paid pilot, usage unit and gross profit. A metric is not comparable until you know exactly what is included.
| Metric | What it should represent | Questions to resolve |
|---|---|---|
| Recognized revenue | Revenue recorded for delivered goods or services under the applicable accounting rules | What is delivered now versus deferred? Are usage fees and implementation services separated? |
| ARR/MRR | A normalized run-rate of recurring contracts or subscriptions | Does it include signed-but-not-live contracts, pilots, minimum commitments, discounts, one-time setup fees or unpaid invoices? |
| Usage revenue | Fees that vary with tokens, requests, seats, tasks or another measured unit | Is the run rate based on a sustained usage period or a temporary spike? What portion is contractually committed? |
| Services revenue | Implementation, integration, training or other non-recurring work | Is services revenue being mixed into recurring growth or gross margin? |
| Customer and logo | An account that has paid under a defined commercial arrangement | Are free trials, unpaid pilots, subsidiaries and channel resellers counted consistently? |
Keep recognized revenue, ARR, usage revenue and services revenue in separate columns. Changes in the calculation itself can create apparent growth, so request a monthly history that shows when definitions changed and restate earlier periods on the same basis.

Reconcile the headline number to evidence
The first diligence test is a revenue bridge for every month or quarter in the period under review:
Beginning recurring revenue + new customers + expansion or upsell + price changes − contraction − churn = ending recurring revenue.
Require each bridge component to tie to the CRM, billing system and general ledger. Then sample the largest movements back to signed contracts, invoices and bank receipts. A contract that has not gone live, an invoice that remains unpaid or a pilot that has no production commitment should not be treated as the same quality of ARR as a collected, renewing subscription.

| Bridge line | Evidence to request | Interpretation |
|---|---|---|
| Beginning ARR | Prior period’s customer-level recurring-revenue schedule | Must equal the previous ending balance after any documented restatement. |
| New | New contracts, start dates, first invoices and receipts | Separate signed, live and collected customers. |
| Expansion | Upsell orders, added seats, higher usage commitments and price increases | Distinguish durable expansion from a one-off burst of usage. |
| Contraction | Downgrade notices, reduced seats or lower commitments | Shows pressure that logo counts can hide. |
| Churn | Cancellation notices, non-renewals and termination clauses | Record the effective date and whether the customer can return. |
| Ending ARR | Customer-level schedule reconciled to the billing ledger | Should mathematically match the bridge and the stated reporting metric. |
Also reconcile recognized revenue to deferred revenue and cash collections. A company can show accounting revenue while collecting slowly, or show a high ARR run rate while recognizing little revenue because contracts have not yet been delivered. Report collection rate, aged receivables and any material credit notes alongside growth.
Prefer cohorts to a single growth snapshot
Logo totals and year-over-year ARR can conceal weak older customers. Request cohort tables by customer start quarter (or month), segment, contract size, geography and product or workflow. For each cohort, track beginning revenue, renewals, expansion, contraction, churn and ending revenue.

Calculate gross and net retention separately
- Gross revenue retention (GRR) measures the percentage of starting recurring revenue retained after contraction and churn, excluding expansion and price increases.
- Net revenue retention (NRR) includes expansion and price increases as well as contraction and churn. It can rise even while a meaningful portion of the original base leaves.
Inspect the shape of each cohort over time. A stable or expanding curve from mature cohorts is stronger evidence of product value than a rising logo count driven by new pilots. Ask what percentage of pilots convert to production, how long conversion takes and whether converted customers renew at the same rate as customers sold directly into production.
Verify customer evidence
- Select a sample that includes the largest accounts, recent wins, churned customers and at least one customer from each major segment.
- Match each account to the contract, order form, invoice, payment record and product-usage record.
- Ask references what workflow is live, who owns the budget, what would cause cancellation and whether usage would continue if a founding champion left.
- Compare reported expansion with actual seat, task or usage data rather than relying only on sales notes.
Pay particular attention to contracts with unusual discounts, free months, termination rights, customer-specific development or a single executive sponsor. Those terms affect the durability and economic value of reported ARR.
Underwrite the real cost of delivering AI work
AI delivery costs are not limited to conventional cloud hosting. Gross margin should subtract every direct cost required to produce an accepted customer outcome. That normally includes model inference, other variable compute, hosting, retrieval and storage, human review, reliability and monitoring, support tied to delivery, and implementation labor that is necessary for the product to work.
CRV’s 2026 guidance explains why inference and usage-based expenses belong in direct delivery costs and why traditional SaaS margin rules may not map cleanly to AI businesses: CRV, “B2B SaaS and AI startup investment criteria” (2026).
Build an outcome-level cost model
- Measure cost per request, task, workflow or accepted outcome—not only cost per customer.
- Show the model mix, fallback-model frequency, token or request volume and provider pricing used in the calculation.
- Include retrieval, vector storage, data-transfer and other variable infrastructure charges.
- Quantify human review, exception handling, customer support and reliability work that scales with volume.
- Separate one-time implementation labor from recurring delivery labor, but include implementation in contribution economics when it is required for each new customer.
- Track utilization and the share of capacity that is paid for but idle.
Analyze gross-margin trend as volume rises. A low initial margin can be acceptable if there is a credible, measured path to improvement through model routing, caching, smaller models, better utilization or pricing. Conversely, a margin that deteriorates as customers use the product more means “successful” adoption may destroy cash.

Stress-test usage and model prices
Run at least three cases: current usage and prices, materially higher usage at today’s prices, and lower model prices with the company passing only part of the savings to customers. Include fallback usage during outages or low-confidence responses. The purpose is to discover whether the company earns more contribution profit when a customer doubles usage, not to assume that model costs will automatically decline.

Growth is more credible when the cash required to produce it is stable or falling. Calculate these measures each quarter using cash figures that can be reconciled to bank statements:
- Net burn: cash operating outflows minus cash inflows for the period, excluding financing proceeds.
- Runway: unrestricted cash divided by an appropriate forward monthly net-burn assumption. Show the assumption rather than using a single historical month.
- Burn multiple: net cash burned ÷ net new ARR. Andreessen Horowitz describes this as a quarterly efficiency measure in its down-market framework: a16z, “A framework for navigating down markets” (2022).
- CAC payback: customer-acquisition cost divided by monthly gross-profit contribution from a new customer. Use gross profit after AI delivery costs, not bookings.
Pair these figures with sales-cycle length, quota attainment, implementation capacity and revenue per employee. A company can report strong ARR growth while adding salespeople faster than it adds gross profit, or while implementation bottlenecks delay the moment a contract becomes productive.
Illustrative burn-multiple calculation
Suppose a company burns $3 million of cash in a quarter and adds $2 million of reconciled net new ARR. Its burn multiple is 1.5x ($3 million ÷ $2 million). This is an illustration of the calculation, not a benchmark or an investment recommendation. Recalculate it with the company’s own cash burn and exclude ARR that consists of unpaid, non-live or non-recurring items.
Inspect the trend, not one quarter. A worsening burn multiple while management cites only top-line growth is a warning that each new dollar of recurring revenue requires more capital. Check whether a single hiring wave, annual prepaid contract or delayed collection distorted the period.

Test market size and revenue concentration
Ask for a bottom-up TAM, SAM and SOM model. A practical starting formula is:
Target accounts × realistic average contract value × achievable win rate over a stated period.
The assumptions should identify the accounts the sales team can actually reach, the workflow and buyer, the contract value supported by existing pricing, and the time needed to win and implement customers. The UK Government’s investor-readiness guidance notes that evidence-backed TAM, SAM and SOM help investors test whether projections fit market potential and competition: UK Government, “Track 1: Investor readiness essentials” (2025). It describes traction as proof that customers not only want a product but are willing to pay for it.
Do not accept a top-down market figure based only on a broad industry-spend estimate. Reconcile the model with pipeline coverage, sales capacity, implementation slots, competitive alternatives and the company’s actual win rates.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Scan for outdated or missing drivers - takes under a minute3Repair Windows errors before they cause bigger problemsMeasure concentration and dependency
Report the share of recognized revenue and ARR from the top 1, 5 and 10 customers. Add the share attributable to the largest channel partners, resellers and strategic accounts. Read the related contracts for termination rights, most-favored pricing, volume discounts, exclusivity, renewal dates and customer-specific commitments. A single large account can make growth look exceptional while creating renewal and negotiating risk.

Compare companies on matched axes
There is no single current benchmark that applies to every AI startup stage, pricing model or inference architecture. Normalize definitions first, then compare businesses on the same axes:
| Axis | What to compare | Why it matters |
|---|---|---|
| Growth | Year-over-year and quarter-over-quarter recurring growth from a reconciled bridge | Separates durable additions from reclassification or one-time revenue. |
| Revenue quality | Recurring versus services or one-time revenue, collection rate, contract term and concentration | Tests whether reported sales are repeatable and collectible. |
| Retention | GRR, NRR, cohort curves, expansion and pilot-to-production conversion | Shows whether customers receive continuing value. |
| Economics | Gross margin after inference, cost per outcome, CAC payback and contribution margin | Reveals whether more usage creates or consumes profit. |
| Capital efficiency | Burn multiple, net burn, runway and revenue per employee | Shows how much financing is required to reach the next milestone. |
| Defensibility and risk | Workflow entrenchment, data rights, switching costs, model dependence, reliability and regulatory exposure | Indicates whether growth can persist when competitors or model providers change. |
Adjust for stage and business model. A usage-priced application, an enterprise software product with annual contracts and a services-heavy deployment should not be judged by identical retention or margin cutoffs.
Use benchmarks carefully
The Rule of 40 is commonly calculated as revenue growth rate plus free-cash-flow margin. Northstar Financial Advisory presents a threshold above 40% as a screening heuristic in its 2025 framework: Northstar Financial Advisory, “Tech SaaS KPI framework before a funding round” (2025). Treat it as a prompt for questions, not a universal AI threshold. Free-cash-flow definitions, growth quality, inference costs and company stage can make two businesses with the same score economically very different.
Quick wins for a faster PC:
Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →Repair Windows errors before they cause bigger problemsFix Now →The available evidence does not establish one reliable cutoff for “good” AI startup growth, gross margin or burn multiple across all stages and architectures. Record that absence explicitly rather than importing a generic SaaS rule. Your underwriting should specify the retention, margin and cash profile required for this company’s particular model to reach breakeven or its next financing milestone.
Model base, upside and downside cases
Build a simple operating model that changes the variables most likely to break the story:
- New-logo growth: vary qualified pipeline, win rate, sales-cycle length and sales capacity.
- Retention: vary GRR, NRR, renewal timing and pilot-to-production conversion.
- Usage: vary requests or tasks per customer and the percentage that require human review.
- Inference cost: vary model mix, provider prices, fallback frequency and infrastructure utilization.
- Hiring and implementation: vary recruiting pace, productivity ramp and delivery capacity.
- Financing: vary collection timing, fundraising date, dilution and the cash minimum required to operate.
For each case, show ending ARR, recognized revenue, gross profit, net burn, runway and cash balance by quarter. Value the company against stage- and business-model-matched public or private comparables only after normalizing revenue definitions and margin. Do not apply a single “AI multiple” without testing durability and cash needs.
Red flags that should stop or slow diligence
- ARR includes pilots, unsigned pipeline, setup fees or unpaid invoices.
- Growth is concentrated in one customer, one channel, a temporary usage spike or deep discounting.
- Management reports NRR without GRR or without cohort cuts.
- Gross margin excludes inference, human review, support or implementation costs required to deliver outcomes.
- Burn multiple worsens while the discussion focuses only on top-line growth.
- Market-size claims are top-down and lack target-account, pricing and win-rate evidence.
- Metric definitions change, or management cannot reproduce a reported number from source systems.
- Large customers have unusual termination, exclusivity or pricing rights that are absent from the headline model.
- Usage growth is disconnected from customer value, acceptance rates or renewal behavior.
A practical diligence checklist
- Define the base: obtain written definitions for revenue, ARR, MRR, active customer, paid pilot, usage unit and gross profit.
- Reconcile the bridge: tie beginning ARR, new, expansion, contraction, churn and ending ARR to CRM, billing and the general ledger.
- Verify cash: match invoices and receipts, review deferred revenue and aged receivables, and identify collection exceptions.
- Review cohorts: obtain cuts by start period, segment, contract size, geography and product; calculate GRR and NRR.
- Sample customers: inspect contracts, usage records, invoices, payments, renewals and references, including churned accounts.
- Rebuild AI unit economics: include inference, hosting, retrieval, storage, human review, reliability, support and required implementation work.
- Calculate efficiency: produce quarterly net burn, runway, burn multiple, CAC payback, sales-cycle length and revenue per employee.
- Check market and concentration: test bottom-up TAM/SAM/SOM and report top-customer and channel shares with contract terms.
- Run scenarios: stress retention, usage, inference costs, hiring, collections and financing before assigning a valuation.
How to reach an investment decision
Invest only when the evidence forms a consistent chain: the reported number is reproducible; collected recurring revenue is growing; cohorts renew and expand; pilots convert into durable production use; direct AI delivery costs are fully loaded and trending toward an acceptable contribution margin; and burn and runway are compatible with the next financing or breakeven plan.
If one link is weak, size the risk explicitly instead of allowing a high growth rate to compensate automatically. A startup with slower but collected growth, strong mature cohorts and improving outcome-level margins may be a better investment than one with spectacular ARR growth that depends on pilots, discounts, one account or ever-increasing inference spend.
