Compare FMCG companies on two separate dimensions: operating margin shows how much operating profit is generated from each unit of revenue, while market share shows a company’s position within a defined category and market. The comparison is meaningful only when accounting periods, consolidation levels, currencies, categories, geographies, channels, share denominators and exceptional items are aligned.

Calculate operating margin = operating profit ÷ revenue (or turnover) × 100. Present reported and underlying margins separately, define market share precisely, then examine share and margin trends together with price, volume, mix, distribution, promotion and cost information.

What operating margin and market share actually measure

Operating margin is a profitability ratio. It measures the percentage of turnover left after operating costs, before financing and tax. The basic calculation is:

Market share is a competitive-position measure. A company can have a large share but weak profitability, or a small share with attractive margins. Neither metric answers the other question.

Use both measures in a single comparison only after specifying the scope. A statement such as “Company A has 20% share” is incomplete without the product category, geography, channel, period, provider and value-versus-unit basis.

Start with a comparable peer set

Select companies whose businesses overlap enough for the comparison to be informative. Record the following before collecting numbers:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Categories and sub-categories in which each company competes.
  • Countries or regions covered by the share data.
  • Fiscal year-end and the exact reporting period.
  • Reporting currency and whether currency effects are translated.
  • Consolidated company, operating segment or continuing-operations scope.
  • Whether the figures include total operations or exclude discontinued businesses.

Do not rank a company’s consolidated margin against another company’s single-brand or regional segment margin. A segment may have a different cost base, pricing model and product mix than the group that owns it.

Choose peers with overlapping exposure

Two companies can both be described as FMCG businesses while selling in different categories and geographies. Their group margins may therefore reflect structurally different mixes. A useful peer set has meaningful overlap in products, routes to market and consumer regions. If overlap is limited, label the comparison as a broad portfolio comparison rather than a direct competitive ranking.

Fix the period before comparing

Align fiscal years where possible. If one company reports a year ending in December and another in September, state the mismatch and avoid presenting the figures as if they covered identical months. Keep the fiscal period beside every margin and share observation.

Calculate operating margin correctly

Use audited statement lines

Take operating profit and revenue (or turnover) from the same consolidated income statement and period. Divide operating profit by turnover and multiply by 100. For example, if operating profit is reported as 2.4 billion in a currency and turnover as 12 billion in the same scope, the margin is 20%; the currency cancels in the ratio. That calculation is illustrative—the published statement values must be used for an actual company.

Check whether the income statement labels the numerator “operating profit,” “operating income” or another equivalent. Do not substitute gross profit, EBITDA or adjusted EBITDA for operating profit unless the comparison is explicitly about that different measure.

Keep reported and underlying margins separate

Reported margin uses the accounting result for the period, including items recorded under the company’s accounting policies. Management may also publish an underlying, adjusted or constant-style margin that excludes selected items. These versions answer different questions:

  • Reported margin: the result recognized in the financial statements.
  • Underlying or adjusted margin: management’s view after removing specified items, which may include restructuring, disposals, impairments or other exceptional charges.

Show both when available, and list the excluded items. Never replace the reported figure with the underlying one in a ranking. A company can appear more profitable solely because its adjustment policy removes costs that another company leaves in reported operating profit.

Example: reported versus underlying results

Unilever’s 2023 filing reports a 2022 operating margin of 17.9% and an underlying operating margin of 16.1%. The 1.8-percentage-point difference is not an error; it reflects the distinction between the reported accounting result and management’s underlying measure. Record the definition and exclusions from the filing before comparing either figure with a peer.

Normalize accounting scope

Before ranking margins, verify:

  • Consolidated group versus segment presentation.
  • Continuing operations versus total operations.
  • Acquisitions, disposals and businesses held for sale.
  • One-off restructuring, impairment or litigation items.
  • Changes in accounting policy or presentation.
  • Whether the period includes a full year of an acquired business.

If an item cannot be normalized reliably, keep the figure but flag the limitation instead of manufacturing an adjustment.

Define market share before looking at the percentage

Value share

Value share is the estimated retail value of units bought by adult consumers of a brand, or combination of brands, divided by the total estimated retail value of units bought by adult consumers in the relevant industry, category or sub-category. It is commonly expressed as a percentage.

Value share answers a revenue-like question: how much of category spending is associated with the company’s brands? It is affected by both units sold and prices. A brand can increase value share by selling more units, raising prices, or shifting consumers toward higher-priced products.

Unit share

Unit share divides the number of units sold by the company’s brands by total category units. It is less affected by price, but “unit” must still be defined: a bottle, pack, kilogram, litre or another measure may produce different results. Report the provider’s unit definition.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Write a scope line

Use a one-line definition next to every share number. A complete example is:

Laundry detergent, value share, modern retail, United Kingdom, calendar 2025.

Add the provider or panel, category definition, geography, channel, period and private-label treatment. A SEC-filed FMCG methodology notes that value share can be based on NielsenIQ retail audits and that strategic markets may change between periods. A change in the strategic market set can therefore alter the observed share without a corresponding change in consumer demand.

Do not mix denominators

Value share and unit share are not interchangeable. A value-share gain alongside a unit-share decline may indicate price increases or premium mix. A unit-share gain with flat value share may indicate discounting or a shift toward cheaper products. Put the denominator in the column heading and in the narrative.

Build a comparison table that preserves the caveats

Use one row per company and period. The following structure prevents the most common omissions:

Company Fiscal period Revenue or turnover Operating profit Reported margin Underlying or adjusted margin Category and geography Channel Value share Unit share Share change Currency Provider Caveats
Unilever 2022 Use filing value Use filing value 17.9% 16.1% State exact scope State coverage Not stated Not stated Not stated Filing currency State provider Reported and underlying definitions differ
Peer company State period Not stated Not stated Not stated Not stated State exact scope State coverage Not stated Not stated Not stated State currency State provider State exceptions and scope

“Not stated” means the comparable value is not available in the information being used; it is not a zero. Do not fill missing cells with estimates that appear precise.

A step-by-step comparison workflow

  1. Define the question. Decide whether you are ranking profitability, competitive position, growth quality or durability. A single ranking cannot answer all four.
  2. Select the peer set. Choose companies with overlapping categories and geographies. Record fiscal year-end, currency, consolidation level and continuing-versus-total-operations status.
  3. Extract financial lines. Copy revenue or turnover and operating profit from each audited statement. Preserve the original units and currency.
  4. Calculate reported margin. Apply operating profit ÷ revenue × 100 using matching periods and scopes.
  5. Record underlying measures separately. Capture the company’s definition and every material exclusion. Do not blend adjusted and reported numbers.
  6. Lock the share scope. Specify category, sub-category, geography, channel, period, provider, value or unit denominator and private-label inclusion.
  7. Collect level and change. Report the current share and the change from the prior comparable period. A level without a trend hides momentum; a change without a level hides scale.
  8. Align currencies and dates. Ratios do not require currency conversion, but revenue and profit amounts do. Mark translated figures and exchange-rate conventions.
  9. Investigate the bridge. Review price, volume, mix, distribution, innovation, promotion, advertising, input costs, productivity, acquisitions and currency disclosures.
  10. Test durability. Check whether the result depends on one-off items, temporary promotions, unusually favorable costs, a changed market set or an acquisition that has not yet reached a full-year comparison.

Read margin and share together

Observed pattern What it may indicate Evidence to check
High or rising share with high or rising margin Strong category position combined with profitable pricing, mix or productivity Like-for-like share scope, price and volume, distribution, input costs and reported versus underlying results
Share rising while margin falls Promotional investment, lower-priced mix, input-cost pressure, distribution spending or deliberate market-share investment Promotion intensity, price and volume, mix, advertising, freight and commodity costs, and management explanations
Margin rising while share falls Price-led growth, premiumization, cost cutting or underinvestment in brands and distribution Unit share, real price changes, innovation pipeline, advertising, distribution and service levels
Share and margin both falling Competitive erosion, poor execution, category contraction or cost pressure Category growth, private-label performance, geographic mix, currency and exceptional charges

These patterns are diagnostic starting points, not proof of causation. Two ratios alone cannot establish why performance changed.

Separate price, volume and mix effects

Price

Value share can rise when prices increase even if unit share is flat or falling. Compare value and unit share together and look for reported price growth. A large price increase may protect value share temporarily while reducing household penetration or units.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Volume

Volume growth with a margin decline can mean the company bought growth through lower prices or promotions, or that variable costs rose faster than selling prices. Volume decline with stable margin may reflect deliberate exits from low-return products.

Mix

Premium products, pack sizes, channels and geographies can move both metrics. A company selling more premium items may improve value share and margin without increasing unit share. Conversely, a shift toward entry-price products may increase units while reducing margin.

Distribution and innovation

New listings, expanded distribution and product launches can require advertising, trade spending and introductory promotions. Those investments may depress near-term margin while supporting later share gains. Confirm that the share increase appears in the same categories and channels where investment occurred.

Input costs and productivity

Packaging, agricultural commodities, energy, freight and labor can compress operating margin even when share is stable or rising. Productivity programs may restore margin but can also affect service, innovation or marketing. Use management disclosures to distinguish temporary cost inflation from structural efficiency.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Acquisitions and currency

An acquisition can increase reported revenue, operating profit and share while making year-over-year comparisons difficult. Currency translation can change reported amounts and margins without equivalent local-market movement. Flag both effects rather than attributing every change to competitive performance.

Use market growth as context, not as a company verdict

NIQ’s 2025 figures show global FMCG value-sales growth of 3.5% and volume growth of 0.9% for the 2024–2025 comparison. The gap implies that pricing or mix contributed materially to category value growth at the global level, but it does not identify which companies gained share or improved margins.

Compare each company with the relevant category and geography, not automatically with the global FMCG rate. A company operating mainly in a slow category can gain share while growing below the global figure; a company in a fast-growing category can lose share while reporting strong sales growth.

Trend analysis: levels, changes and volatility

Use three to five comparable years when available

A single year can be distorted by a commodity shock, currency movement, pandemic comparison, restructuring charge or acquisition. A three-to-five-year series helps separate a sustained margin advantage from a temporary peak. Keep the accounting definition consistent across the series.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Measure percentage points, not only percentages

For margins, describe changes in percentage points. A move from 16.1% to 17.9% is a 1.8-percentage-point increase, not an increase of 1.8%. For share, state whether the change is in percentage points or relative percent growth and preserve the same denominator.

Track volatility

Two companies with the same average margin may have different risk. Mark years affected by exceptional costs, large currency moves, major acquisitions or rapid input inflation. A steadier margin may be more durable than a higher but volatile peak.

Common comparison mistakes and fixes

  • Mixing reported and underlying margins: place them in separate columns and explain exclusions.
  • Comparing group margin with segment margin: match consolidation levels or label the mismatch prominently.
  • Using an undefined share figure: add category, geography, channel, period, provider and denominator.
  • Switching from value to unit share mid-analysis: label every metric and discuss the price implication.
  • Ignoring private label: state whether private-label products are included in the category denominator.
  • Changing the strategic market set: verify that the same markets are included in each period.
  • Treating currency translation as local performance: separate reported currency effects from constant-market movement.
  • Attributing causation to two ratios: seek price, volume, mix, distribution, promotion and cost evidence.
  • Filling unavailable values with guesses: write “not stated” and explain what cannot be concluded.

A practical decision framework

Use the following sequence when deciding which company has the stronger position:

  1. Comparable profitability: rank reported margins only after aligning period, scope and accounting treatment.
  2. Underlying economics: inspect underlying margins and exclusions to understand recurring operations.
  3. Competitive scale: compare value and unit share within the same category, geography, channel and period.
  4. Direction: identify whether margin and share are rising, falling or diverging over several comparable periods.
  5. Growth quality: separate price, volume and mix, then check distribution, innovation and promotion.
  6. Durability: test exposure to input costs, private-label pressure, currency, acquisitions and one-off items.

The strongest conclusion is usually conditional: a company may lead on current share, another on reported margin, and a third on the combination of improving share and stable underlying profitability. State the metric and scope behind every “leader” claim.
