The best FMCG investment is not identified by one “best” ratio. Build a like-for-like peer set, normalize each company’s reporting, test growth quality, profitability, cash conversion, balance-sheet risk, competitive position and valuation, then write down catalysts and downside cases. This process shows whether a premium valuation is supported by durable economics or merely reflects optimism.

What makes FMCG companies difficult to compare?

Fast-moving consumer goods (FMCG) businesses sell frequently purchased products such as beverages, packaged food, household products and personal care. Their apparent simplicity hides important differences: one company may own global brands and manufacturing plants, another may license brands or operate as a bottler, and a third may be concentrated in one country or retail channel. Comparing their margins or price-to-earnings ratios without adjusting for those differences can produce a misleading ranking.

Start by treating the comparison as an investment scorecard rather than a search for a single winning stock. The scorecard should answer seven questions:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Is sales growth broad, repeatable and supported by volume?
  • Are margins and incremental profits improving for structural reasons?
  • Does accounting profit turn into cash?
  • Can the balance sheet withstand inflation, currency swings and weak demand?
  • Are returns on invested capital high after considering acquisitions and goodwill?
  • Does the company have a defensible competitive position?
  • Is the share price reasonable for the growth, risk and cash returns on offer?

1. Define a genuinely comparable peer set

Group by product category

Separate beverages, packaged food, household care and personal care before comparing companies. Category growth, purchase frequency, input costs and regulation differ materially. A beverage bottler should not be scored against a diversified consumer-products group as if both have the same economics.

Match geography and currency exposure

Compare companies serving similar regions or explicitly adjust for geography. Emerging-market exposure can bring faster growth but greater currency volatility, inflation and political risk. A company reporting in euros is not directly comparable with one reporting in dollars until currency effects and fiscal periods are aligned.

Identify channel and portfolio differences

Record the mix of supermarkets, convenience stores, food service, e-commerce and wholesalers. Note premium versus value products, private-label exposure and the proportion of sales from a few categories. Flag bottling agreements, licensing arrangements, recent acquisitions and divestitures. A diversified group should not be ranked directly against a single-category company without an adjustment for diversification and concentration.

Build a peer worksheet

Peer-set field What to record Why it changes the comparison
Categories Beverages, food, household, personal care and other Determines demand patterns, input costs and regulation
Geography Revenue by country or region and reporting currency Changes growth, inflation and foreign-exchange risk
Channels Grocery, convenience, food service, e-commerce and wholesale Changes retailer power, margins and purchase frequency
Portfolio events Acquisitions, disposals, licensing and bottling arrangements Can distort reported growth, margins and capital returns
Concentration Largest brands, customers, categories and markets Shows dependence on a narrow source of sales or profit

2. Normalize periods, currencies and definitions

Use the same fiscal year or trailing-twelve-month period for every company. Record the period end date, reporting currency and whether each number is reported, organic, constant-currency or adjusted. Never place a calendar-year figure beside a nine-month or differently dated fiscal-year figure without labeling the mismatch.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Organic growth is not a universal definition. PepsiCo states that its organic-revenue measure adjusts for foreign-exchange translation, acquisitions, divestitures and, where applicable, a 53rd reporting week. That makes the measure useful for underlying trends, but it also means you must read the company’s definition before comparing it with a peer’s “underlying” or “like-for-like” measure.

Keep reported and adjusted figures in separate columns. Adjusted operating profit may exclude restructuring, impairment, acquisition costs or other items that are economically relevant to shareholders. Use reported results to understand what happened to the business and adjusted results only when the exclusions are clearly defined and consistent across years.

Prepare for IFRS 18 presentation changes

The International Accounting Standards Board issued IFRS 18 in April 2024. It is effective for annual periods beginning on or after 1 January 2027 and introduces defined operating-profit and profit-before-financing-and-tax subtotals, along with disclosures for management-defined performance measures. IASB Chair Andreas Barckow said the standard “will give investors better information about companies’ financial performance and consistent anchor points for their analysis.” Current reports may not yet use those presentation subtotals, so preserve the original company definitions when building a historical series.

3. Separate growth quality from headline growth

Split revenue into volume and price/mix

For each company, record reported sales growth, organic sales growth, volume growth and price/mix. Price increases can lift revenue while unit volumes fall. That may be a rational response to input inflation, but it can also damage affordability, market share and future repeat purchases.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Read segment notes and management’s discussion and analysis (MD&A) for the explanation behind the numbers. Ask whether growth came from higher prices, premium products, new distribution, acquisitions, favorable currency or genuine consumption growth.

Check market share and category growth

A company gaining share in a growing category has a different outlook from one growing only because it raised prices in a shrinking category. Track share by major market where disclosed, category growth, geographic growth and repeat purchase indicators. If share data is unavailable, mark it as not stated rather than inferring competitive strength from revenue alone.

Test durability

  • Compare the latest quarter or half-year with a three- to five-year trend.
  • Separate temporary stocking, weather and promotional effects from recurring demand.
  • Check whether volume recovers after price increases or remains below the prior year.
  • Review innovation launches for distribution, repeat purchase and cannibalization of existing products.
  • Identify markets where private-label products are taking share.

4. Compare profitability and the quality of margins

Use a consistent margin set

Measure Formula What it helps reveal
Gross margin (Revenue − cost of sales) ÷ revenue Pricing power, product mix and commodity-cost exposure
Operating margin Operating profit ÷ revenue Profit after selling, marketing, administration and operating costs
EBIT margin EBIT ÷ revenue Operating profitability before interest and taxes, using a defined EBIT measure
Incremental margin Change in operating profit ÷ change in revenue Whether new sales add profit or merely cover inflation and overhead

Use the same numerator and denominator definitions across peers. Investigate restructuring, impairment, acquisition costs, pension effects and foreign-exchange movements before concluding that one company has a superior margin.

Illustrative reported figures

The Coca-Cola Company’s filing for fiscal 2024 reports net income attributable to shareowners of $10.631 billion and diluted earnings per share of $2.46. Unilever’s 2024 annual report gives turnover of €60.8 billion, operating profit of €9.4 billion, net profit of €6.4 billion, free cash flow of €6.9 billion and an underlying operating margin of 18.4%.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

These figures illustrate the information available in primary reports; they are not a league table. The companies have different portfolios, currencies, accounting policies and exposure to bottling, acquisitions and divestitures. Do not rank them by one margin or one earnings-per-share figure.

Look for operating leverage and inflation sensitivity

Compare incremental margin during periods of rising sales and falling input costs. A business with strong brands may recover commodity inflation through pricing, but a delayed pass-through can compress margins for several quarters. Read commentary on packaging, agricultural commodities, energy, freight, wages and promotional spending, then test whether the company’s price increases are holding without persistent volume losses.

5. Test cash conversion, not just accounting profit

Reconcile net income with operating cash flow and free cash flow. A durable FMCG business usually needs working capital, factories, distribution assets and advertising, so cash conversion can vary even when earnings appear stable.

Build the cash bridge

  1. Start with net income and operating cash flow.
  2. Explain changes in inventory, receivables and payables.
  3. Separate recurring capital expenditure from acquisitions and unusual projects.
  4. Record free cash flow, the company’s exact definition and any one-off cash items.
  5. Compare free cash flow with dividends, share repurchases, debt repayment and acquisitions.

PepsiCo defines free cash flow as operating cash flow less capital spending plus proceeds from property, plant and equipment. It says free cash flow is used for debt repayment, dividends, repurchases and acquisitions. Use that stated definition rather than substituting your own without labeling the change.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Unilever reports 106% cash conversion and €6.9 billion free cash flow for 2024. Cash conversion above 100% can result from working-capital releases, so check whether the result is recurring or driven by inventory and payable timing.

Cash question Warning sign
Are receivables growing faster than sales? Possible retailer collection pressure or aggressive revenue timing
Is inventory rising faster than sales? Potential overproduction, weak demand or obsolete stock
Are payables funding cash flow? Cash benefit may reverse if suppliers tighten terms
Is capex consistently understated in adjusted measures? Reported free cash flow may overstate distributable cash
Are dividends and buybacks funded with new debt? Shareholder distributions may be weakening resilience

6. Assess balance-sheet resilience

Calculate net debt/EBITDA and interest coverage using consistent, clearly labeled definitions. Then look beyond those ratios:

  • Lease liabilities, especially for warehouses, stores and logistics networks.
  • Pension obligations and required contributions.
  • Debt maturities and refinancing needs in the next two to five years.
  • Fixed versus floating interest rates.
  • Credit ratings and covenant headroom.
  • Acquisition commitments, guarantees and off-balance-sheet obligations.

Stress-test each company for commodity inflation, a sharp currency move, retailer price pressure and a volume decline. A low reported leverage ratio may look less comfortable after lease liabilities or a large maturity wall is included.

Simple resilience scenarios

Scenario What to change What to observe
Commodity shock Raise key input costs without immediate price recovery Gross-margin decline, cash impact and management response
Demand weakness Reduce volume while keeping fixed costs unchanged Operating leverage, inventory and covenant headroom
Currency depreciation Translate foreign earnings at a weaker exchange rate Reported sales, profit and debt-service effects
Retailer pressure Increase promotions or lower realized pricing Volume response, net revenue and margin durability

7. Measure returns on invested capital correctly

Compare return on invested capital (ROIC) or return on capital employed (ROCE) only after standardizing the calculation. Define operating profit, tax rate, debt, equity, leases and working capital consistently. A high return can be overstated when an old brand is carried at a low historical book value.

Separate organic operating efficiency from acquisition accounting. Goodwill and acquired-brand intangibles can materially increase invested capital after a deal, while internally built brands may not appear at a comparable value. Show both reported and adjusted returns if you adjust goodwill or intangible assets, and explain the definition beside the result.

PepsiCo publishes a ROIC definition in its 2024 filing. Use the company’s stated formula as a starting point, then apply the same conceptual treatment to peers rather than mixing one company’s definition with another’s.

8. Examine the competitive position and execution

Brand and distribution strength

Look for evidence of brand awareness, repeat purchase, shelf placement, distribution reach and the ability to support advertising without sacrificing cash flow. A large brand portfolio is not automatically a moat if consumers can switch easily or retailers control access.

Innovation and premiumisation

Record the share of sales from products launched in recent years where disclosed. Distinguish genuine incremental demand from reformulations or products that cannibalize existing lines. Premium products can lift mix and margins, but value offerings may protect volume during a cost-of-living squeeze.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Retailer, private-label and supply-chain exposure

Assess customer concentration, retailer bargaining power, private-label competition, manufacturing concentration and dependence on a small number of suppliers. A recall, factory outage or logistics disruption can have an outsized effect when production is concentrated.

Regulatory exposure

Map exposure to sugar taxes, alcohol rules, packaging and plastics requirements, labeling changes, advertising restrictions, environmental obligations and health-related litigation. Treat regulation as a potential cash cost and demand risk, not merely a compliance footnote.

9. Value the shares with several dated measures

Valuation ratios are meaningful only when the date, earnings period, share price, net debt and exceptional-item treatment are recorded. Use at least four measures:

Measure Best use Important qualification
Price/earnings (P/E) Comparing equity value with earnings Distorted by leverage, tax rates and one-off items
EV/EBIT or EV/EBITDA Comparing operating value across different capital structures EBITDA ignores capex, leases and working-capital needs
Free-cash-flow yield Comparing cash generation with market value Use recurring free cash flow and disclose the company definition
Dividend yield Assessing cash distribution at the purchase price Check payout coverage, debt funding and sustainability

Compare each measure with the company’s own history and with peers that have similar growth, leverage and portfolio risk. A low multiple can signal weaker growth, higher debt, regulatory exposure or execution problems. A high multiple may be justified by durable volume growth, superior returns and stronger cash conversion, but only if those advantages are evidenced rather than assumed.

Record valuation inputs

  • Share-price date and currency.
  • Fiscal year or trailing-twelve-month earnings period.
  • Basic or diluted share count.
  • Reported versus adjusted earnings.
  • Net debt, including your treatment of leases.
  • Whether the ratio uses a forecast or historical result.

10. Read primary filings and challenge management claims

The U.S. Securities and Exchange Commission says a Form 10-K provides the company’s business, risk factors, MD&A, market-risk disclosures and audited financial statements. Its investor guidance describes the 10-K as “a detailed picture of a company’s business, the risks it faces, and the operating and financial results for the fiscal year.” Use the equivalent annual filing for companies outside the United States.

Recommended reading order

  1. Business description and segment note: understand products, regions and channels.
  2. Risk factors: identify risks management considers material.
  3. MD&A: reconcile volume, price/mix, currency, acquisitions and margins.
  4. Audited income statement, balance sheet and cash-flow statement.
  5. Non-GAAP reconciliation: test every adjustment and its recurrence.
  6. Debt, lease, pension, tax and legal notes: quantify obligations that ratios may omit.
  7. Share-count and remuneration disclosures: check dilution and incentive design.

Reconcile management’s narrative with segment data, cash flow and changes in working capital. If a claim cannot be verified from the filing or a clearly identified market-share source, label it unestablished rather than treating it as fact.

11. Finish with catalysts and downside cases

Potential catalysts

  • Volume recovery after a period of price-led declines.
  • Premiumisation or successful innovation that improves mix.
  • Distribution gains in underpenetrated channels or regions.
  • Productivity programs that reduce costs without harming demand.
  • Acquisitions that add growth while maintaining disciplined returns.
  • Debt reduction or buybacks funded by recurring free cash flow.

Downside cases

  • Retailer bargaining power forcing promotions or lower realized prices.
  • Commodity, packaging, energy or freight inflation that cannot be passed through.
  • Foreign-exchange losses that reduce translated earnings and cash.
  • Recalls, litigation, product-safety failures or factory disruptions.
  • Higher taxes or health and environmental regulation affecting demand or costs.
  • Acquisition integration problems, impairment or a loss of market share.

For each case, estimate the effect on volume, margin, cash flow, leverage and valuation. A catalyst is investable only when the company can execute it and the current share price does not already assume the full benefit.

12. Turn the analysis into a repeatable scorecard

Use a spreadsheet with one row per company and separate columns for reported and adjusted data. Score only after the raw figures and definitions are recorded.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Scorecard area Evidence to enter Decision question
Growth Reported and organic sales, volume, price/mix, share and category growth Is growth broad and repeatable?
Profitability Gross, operating and EBIT margins; incremental margin; inflation effects Are additional sales creating economic profit?
Cash and capital Operating cash flow, free cash flow, capex and cash conversion Can profits fund investment and shareholder returns?
Financial risk Net leverage, interest cover, leases, maturities and credit quality Can the balance sheet absorb a shock?
Returns ROIC or ROCE, invested-capital definition and reinvestment needs Does growth earn more than the cost of capital?
Valuation and shareholder return P/E, EV/EBITDA, free-cash-flow yield, dividend, payout and buybacks Is the price appropriate for the risk-adjusted outlook?
Moat and execution Brands, distribution, innovation, retailer and regulatory exposure What protects returns from competition?

Weight the categories according to your objective, but do not let a cheap valuation erase a deteriorating business or let a famous brand erase excessive leverage. Keep an investment thesis, the evidence supporting it, the assumptions that would invalidate it and the next reporting date that could change your view.

Common comparison mistakes

  • Ranking companies by revenue growth without separating volume from price.
  • Comparing reported margins across different currencies, portfolios or fiscal periods.
  • Using adjusted profit without reading the reconciliation.
  • Ignoring leases, pensions, maturities or acquisition commitments in leverage.
  • Calling a temporary working-capital release sustainable cash conversion.
  • Comparing ROIC figures that use different goodwill, tax or lease treatments.
  • Using an undated P/E or EV/EBITDA ratio when the share price has moved materially.
  • Assuming a low multiple is a bargain instead of investigating the risk it prices in.
  • Treating a large brand portfolio as proof of a moat without market-share or repeat-purchase evidence.
  • Ignoring regulation, recalls, retailer concentration and supply-chain bottlenecks.

A practical pre-investment checklist

  1. Write down the peer-set boundaries and why each company belongs.
  2. Align fiscal periods, currencies and reported-versus-adjusted definitions.
  3. Decompose sales into volume, price/mix, currency and portfolio changes.
  4. Review margins, incremental profit and input-cost sensitivity.
  5. Reconcile net income to operating cash flow and recurring free cash flow.
  6. Stress-test leverage, interest cover, leases and debt maturities.
  7. Calculate ROIC or ROCE with a documented invested-capital definition.
  8. Assess brands, distribution, innovation, private label, retailers and regulation.
  9. Record dated P/E, EV/EBIT or EV/EBITDA, free-cash-flow yield and dividend yield.
  10. Write one base case, at least one upside catalyst and several quantified downside cases.
  11. Define the evidence that would make you reduce or abandon the position.

This process produces a defensible comparison without pretending that Coca-Cola, PepsiCo, Unilever or any other FMCG company is automatically superior because of one attractive statistic. The investment decision should follow the complete relationship between growth quality, cash returns, financial resilience, competitive durability and the price paid.
