There is no universal winner between Bajaj Finance and HDFC Bank. They use different balance-sheet models. Bajaj Finance is a diversified non-bank lender built for faster growth and high return on equity, but it depends on wholesale and market funding and has meaningful consumer-credit exposure. HDFC Bank is a deposit-funded commercial bank, so its investment case depends more on net interest margin, deposit gathering, capital strength, credit costs and the durability of its franchise.
Compare them with the framework below rather than choosing from one year of profit or a headline P/E ratio. The deciding variable is the price you pay for sustainable, risk-adjusted growth.
Start with the business-model difference
Bajaj Finance: a diversified NBFC
Bajaj Finance operates as a non-bank financial company (NBFC). It lends across consumer, small-business, commercial and other segments, and its scale is measured primarily by assets under management (AUM), loan yields, spreads, operating efficiency and credit costs. Unlike a bank, it does not fund its entire book with customer deposits. It uses a mix of bank borrowings, bonds, commercial paper, securitisation and other market-linked sources.

It also creates greater sensitivity to wholesale funding conditions, refinancing markets, liquidity management and consumer-credit cycles. Bajaj Finance identifies customer centricity, technology leadership and a lowest-risk orientation as strategic priorities. Its FY2026 annual report describes technology deployment and risk management as central to its opportunity, not as separate support functions.

HDFC Bank: a deposit-funded commercial bank
HDFC Bank gathers savings, current and term deposits and uses them to fund a diversified advances book. The deposit franchise affects funding cost, liquidity and the bank’s ability to defend margins through a cycle. Key operating measures therefore include net interest margin (NIM), the share and stability of low-cost current-account and savings-account deposits (CASA), fee income, operating cost, credit cost and capital adequacy.
A bank can still face sector concentration, integration, fraud or operational risks, even with a broad product mix. Deposit growth must be assessed for both quantity and quality: rapidly obtained deposits that require high rates may not improve profitability.

Compare funding, liquidity and resilience first
Funding is the clearest structural difference. For HDFC Bank, examine deposit growth, CASA mix, deposit repricing, average cost of deposits and the maturity profile of wholesale funding. For Bajaj Finance, examine the mix and tenor of bank lines, bonds, commercial paper, securitisation and other borrowings, along with the proportion that must be refinanced within one year.
Questions to answer in each filing
- What is the average cost of funds, and is it rising faster than loan yields?
- How much of the liability book is short term, floating rate or dependent on regular market access?
- What liquidity buffer is held in cash and highly liquid securities?
- How are assets and liabilities matched by currency, interest-rate reset and maturity?
- What happens to net interest income if funding spreads widen or deposit rates rise?
Run a simple stress case in which market borrowing becomes more expensive and securitisation volumes fall for several quarters. A lender with strong headline growth but a thin liquidity buffer may be less resilient than a slower lender with stable, granular funding. Conversely, a bank that pays aggressively for deposits can lose the funding advantage if deposit costs rise faster than asset yields.

Separate loan growth from growth quality
High disbursement growth is useful only when it produces risk-adjusted profit. Break growth into customer additions, repeat borrowing, ticket size, product mix, geography and channel. Then compare the incremental revenue with incremental operating expense, provisions and capital consumed.
Bajaj Finance growth checks
Track the mix between consumer durable, personal, rural, small-business, commercial and other products. Consumer lending can expand quickly but may be more cyclical when household cash flow weakens. Check repeat-user rates, early delinquencies, bounce rates, vintage curves and whether underwriting standards changed as the book accelerated. Technology investment can lower acquisition and servicing costs, but it does not eliminate credit-cycle risk.
Quick wins for a faster PC:
Repair Windows errors before they cause bigger problemsFix Now →Scan for outdated or missing drivers - takes under a minuteDriver Scan →Clear out junk files and repair common Windows errorsFree Scan →HDFC Bank growth checks
Separate deposit-led balance-sheet growth from loan growth funded by wholesale liabilities. Review retail, small-business, corporate and rural contributions, as well as the pace of deposit mobilisation after the bank’s integration work. A broad book reduces dependence on one segment but can mask deterioration in a smaller, fast-growing portfolio.
Use risk-adjusted growth
For each year, calculate incremental pre-provision operating profit minus incremental credit cost, then relate the result to the additional equity required. This is more informative than comparing AUM or advances alone. Also check whether provisions are rising before reported GNPA: early provisioning can be prudent, while a sudden jump in write-offs can make reported delinquency look artificially stable.
Read margins and efficiency using the right definitions
Do not compare a bank’s NIM directly with an NBFC’s spread or net interest margin without checking the denominator and accounting policy.

For HDFC Bank
- Track NIM on both reported and average-asset bases, using the bank’s own definition consistently.
- Review CASA share, deposit repricing and the gap between loan-yield changes and funding-cost changes.
- Separate fee income into recurring transaction fees, distribution income and volatile one-off items.
- Monitor the cost-to-income ratio and employee, branch and technology expenses as the network expands.
For Bajaj Finance
- Track loan yield, borrowing cost and the resulting spread, not yield alone.
- Review operating expense to income and acquisition cost by product and channel.
- Measure credit cost through the cycle, including provisions, write-offs and recoveries.
- Check whether fee income or securitisation gains are recurring or dependent on market conditions.
Efficiency gains are valuable only if service quality and underwriting remain intact. A falling expense ratio caused by underinvestment in collections, controls or technology can reverse when delinquencies rise.

Analyze asset quality beyond GNPA and NNPA
GNPA is the share of loans classified as non-performing before provisions; NNPA is the residual after provisions. Both are lagging indicators. A complete review includes 30-, 60- and 90-day delinquencies, restructuring, technical write-offs, provision coverage, recoveries and cohort-level performance.
Consumer and small-ticket risk
Bajaj Finance’s consumer exposure can react quickly to employment, wage and household-liquidity shocks. Compare delinquency by product vintage and borrower type, and test whether collection performance depends on unusually benign economic conditions. A low current GNPA is reassuring only when early-stage arrears, write-offs and provision coverage tell the same story.
Banking-book and integration risk
HDFC Bank’s diversified book does not remove risk. Examine corporate and small-business stress, unsecured retail trends, restructured loans, sector concentrations and any effects from systems or business integration. Check whether gross and net asset-quality ratios are stable because of genuine improvement, recoveries, or accelerated write-offs.
Credit-cost discipline
Compare provisions with average loans and with through-cycle loss expectations. If profit growth depends on credit costs staying unusually low, apply a normalised loss assumption before valuing the shares. Also read management’s commentary for changes in underwriting cut-offs, collection staffing and expected-loss models.

Link returns to capital and leverage
ROE is attractive only when it is repeatable without weakening capital resilience. Decompose it into net margin, asset turnover and leverage, then test the result under higher credit costs and slower growth.
For HDFC Bank, capital adequacy and the quality of common equity determine how much growth can be funded before a new capital raise or slower expansion is required. For Bajaj Finance, examine regulatory capital, internal capital generation, leverage, dividend policy and the capital needed to support its targeted growth. A higher ROE produced mainly by greater leverage deserves a lower confidence level than one supported by durable margins and conservative provisioning.
Compare ROA as well as ROE. ROA helps reveal whether a lender is earning more because its assets are productive or merely because equity is a smaller share of the balance sheet. Use average assets and average equity where the company provides them, and keep the period consistent.
Value each business against its own expectations
Refresh the share price, market capitalisation, price-to-book (P/B), P/E and expected earnings growth immediately before investing. The available data figures do not establish a current valuation, and a valuation from an earlier date can become misleading after a large price move or an earnings revision.

P/B is especially useful for financial companies because book value represents the capital supporting the lending book. Adjust your interpretation for sustainable ROE, expected growth, capital requirements and asset-quality risk. A premium multiple can be justified by durable excess returns, but only if those returns survive a normal credit cycle.

How to use P/E
P/E can understate risk when current earnings benefit from unusually low provisions or temporary fee income. Build a normalised earnings case that uses mid-cycle credit costs and realistic funding spreads. Compare the implied growth in the share price with the growth the balance sheet can support without excessive leverage.
Use a scenario range
| Scenario | Operating assumptions | Valuation question |
|---|---|---|
| Base | Moderate loan and deposit growth, stable funding spreads and normal credit costs | Does the current price offer an adequate return for ordinary execution? |
| Upside | Better customer retention, efficient technology deployment and lower-than-normal losses | How much of this outcome is already reflected in the multiple? |
| Downside | Slower growth, higher funding costs, weaker collections and additional provisions | Can capital and liquidity absorb the shock without a dilutive raise? |
Use probability-weighted outcomes rather than a single target price. A strong company can still be a poor investment when the market price assumes the upside case.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Review governance, controls and execution
Read the audit report, related-party disclosures, contingent liabilities, regulatory correspondence and management discussion in each annual and quarterly filing. Look for qualifications, changes in accounting estimates, unusual receivables, rapid growth in affiliated entities and unexplained movements in provisions or write-offs.
For both companies, investigate disclosed regulatory actions, technology outages, cyber incidents, fraud events and remediation costs. Check whether management reports these events promptly and quantifies their financial effect. Strategic language is useful only when it is matched by measurable outcomes in collections, service levels, cost ratios and capital allocation.
Bajaj Finance’s FY2026 annual report states: “At Bajaj Finance, we see this not as a disruption to navigate but as our moment to lead in the expanse of our product suite, customer franchise, technology deployment and risk management.” Treat that as a stated strategy and test its execution against the operating data rather than as evidence of future returns.
A practical comparison process before buying
- Collect the latest documents. Download the most recent annual report, investor presentation, earnings release, asset-quality table and capital disclosure from each company’s investor-relations site. HDFC Bank’s investor-relations pages list FY2026-27 quarterly results and presentations; replace the FY2026 figures above with the latest available quarter when you invest.
- Normalize the periods. Compare the same quarter or full year, use average balances where possible and label quarterly, annual and year-end figures separately.
- Build a five-year sheet. Record AUM or advances, deposits and funding mix, NIM or spread, operating cost, credit cost, GNPA, NNPA, provisions, ROA, ROE and capital ratios.
- Reconcile definitions. Note whether each company reports gross or net credit cost, annualised ratios, average or closing balances, and whether one-time items are excluded.
- Stress the balance sheet. Model slower growth, a funding-cost increase, higher delinquencies and a rise in provisions. Check the effect on profit, capital and liquidity.
- Calculate valuation ranges. Use current market capitalisation, P/B and P/E with base, upside and downside earnings. Compare the implied return with your required return and investment horizon.
- Read governance disclosures. Search the latest filings for audit qualifications, related-party transactions, regulatory actions, fraud or technology incidents and changes in senior risk leadership.
- Write a falsifiable thesis. State why the company should compound, what could invalidate that view and which quarterly metrics would make you sell or reduce the position.
Decision guide by investor priority
| Your priority | What to favor in the data | Potentially better fit | Main trade-off |
|---|---|---|---|
| Faster compounding | Sustained risk-adjusted loan growth, repeat customers, strong collection trends and adequate capital | Bajaj Finance may fit | Greater consumer-credit, NBFC funding and execution sensitivity |
| Deposit-funded stability | Granular deposit growth, resilient CASA, controlled credit costs and surplus capital | HDFC Bank may fit | Growth and margins can slow if deposit pricing becomes aggressive or integration costs persist |
| Lower balance-sheet volatility | Stable funding, conservative underwriting and transparent provisioning | Whichever has the stronger stress-tested downside at your purchase price | No lender is immune to a credit cycle |
| Valuation discipline | A discount to justified value after normalising earnings and capital needs | Either company, depending on the current quote | The cheaper multiple may reflect genuine structural risk |
Common comparison mistakes
- Comparing unlike profits: an annual NBFC PAT cannot be ranked against a bank’s quarterly PAT.
- Treating GNPA as a complete risk measure: early delinquencies, write-offs and provisions can change the conclusion.
- Using one year’s ROE: returns may be inflated by low credit costs or leverage.
- Ignoring funding structure: a deposit franchise and market borrowings respond differently to stress.
- Mixing definitions: NIM, spread, credit cost and cost-to-income ratios need consistent denominators.
- Looking at growth without capital: rapid expansion can require more equity and reduce future returns.
- Relying on stale valuation data: update price, market capitalisation and earnings estimates immediately before purchase.
- Assuming diversification eliminates risk: broad products can still contain concentrated operational, sector or integration exposures.
- Confusing strategy with evidence: technology and customer-franchise plans must show up in efficiency, retention and asset-quality results.
Bottom line: choose the balance sheet and price you can defend
Bajaj Finance is the more growth-oriented profile, with a high-ROE NBFC model that rewards strong technology, distribution and underwriting but carries consumer-credit and market-funding sensitivity. HDFC Bank is the more deposit-franchise-oriented profile, where NIM, deposit quality, capital and diversified credit performance matter most.
Neither should be selected solely because it has the higher recent profit, lower single-period NPA ratio or cheaper-looking multiple. Build comparable, same-period data; stress funding and credit costs; normalise earnings; and then ask whether the current price compensates you for the risks that remain. If you cannot explain the downside case and the metrics that would disprove your thesis, the comparison is not finished.
