The fairest comparison uses a matched peer set, one fiscal period, one currency convention, and separate measures for reported, constant-currency and organic growth. Put gross margin, GAAP operating margin and adjusted operating margin in different columns, then explain acquisition effects and business mix before ranking companies. A large consulting firm can grow faster because it bought a business, while another can post slower consolidated growth but stronger organic demand and better margin control.

Start with a matched peer set

Do not begin with a league table of the largest technology companies. Begin with firms that sell substantially similar work to similar customers in similar regions. An IT consulting company may compete in strategy and digital transformation, systems integration, application modernization, cloud implementation, managed services or technology staffing. The relevant peer set changes when the revenue mix changes.

Define the services that actually overlap

Write down your company’s primary services and the percentage of revenue each produces. A systems-integration firm should not be judged against a software vendor whose economics are dominated by licenses and subscriptions. A staffing-heavy consultancy should be separated from an offshore application-services provider if utilization, labor model and contract structure are materially different.

Cognizant’s 2025 Form 10-K identifies these named direct competitors: Accenture, Atos, Capgemini, CGI, Deloitte Digital, DXC, EPAM, Genpact, HCL, IBM Consulting, Infosys, Tata Consultancy Services and Wipro. That list is a useful starting universe, not an automatic final peer group. Remove companies that do not overlap in your target geographies, customer size or delivery model, and add smaller specialists when they compete for the same contracts.

Match geography, customer type and reporting calendar

  • Geography: Compare companies exposed to similar currencies and labor markets. A business concentrated in North America has a different foreign-exchange profile from one whose delivery and billing are spread across Europe and Asia.
  • Customer segment: Separate commercial, public-sector and federal work when possible. Procurement cycles, contract duration and pricing pressure differ.
  • Industry mix: Financial services, healthcare, manufacturing and public-sector demand can expand or contract at different times.
  • Fiscal period: Use the same fiscal year or a trailing-twelve-month period. If year-ends differ, disclose the months included and avoid treating a short timing difference as a performance advantage.
  • Scale: Size is a context variable, not a reason to call two companies peers. Compare growth rates and margins within groups that have similar delivery economics.

Keep a written inclusion rule, such as “firms with at least half of revenue from consulting, systems integration or managed technology services in the same three customer regions.” The rule prevents selective peer choices after results are known.

Lock the period and show currency effects

Revenue growth is not one number. At minimum, display reported growth and constant-currency growth side by side. Reported growth uses the exchange rates recognized in the financial statements. Constant-currency growth restates the prior period or current-period activity using a common exchange-rate basis so that currency movement is removed.

Use reported and constant-currency rates together

Cognizant reported 2025 revenue of $21.108 billion and revenue growth of 7.0% on a reported basis versus 6.4% in constant currency (Cognizant, 2025). Accenture reported 6% U.S.-dollar consulting growth and 5% local-currency consulting growth for fiscal 2025 (Accenture, FY2025). Those paired figures show why a single percentage can misstate relative momentum: the gap between the two rates is the currency effect under each company’s methodology.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Do not call constant-currency growth “real growth” without qualification. It is a management-defined analytical measure, and companies can differ in the exchange-rate period, scope of entities and treatment of hyperinflationary markets. Use the company’s stated definition and reproduce it in your notes.

Make the period comparable

  1. Choose a fiscal year or trailing-twelve-month window shared by all peers.
  2. Record each company’s fiscal year-end and the exact months covered.
  3. Capture reported revenue and reported growth from the annual filing or results release.
  4. Capture constant-currency or local-currency growth only when the company discloses it.
  5. Flag calendar differences, major divestitures, accounting changes and periods with unusual one-time events.

If a company discloses only a segment’s constant-currency growth, do not present it as group-wide performance. Label the scope in the table cell.

Separate organic growth, acquisitions, divestitures and foreign exchange

Consolidated growth describes the change in reported revenue; it does not describe where that change came from. Reconcile growth into organic activity, acquired revenue, disposed operations and currency effects whenever the issuer provides the components.

Read acquisition contribution in percentage points

Cognizant states that its Belcan acquisition contributed 260 basis points (2.60 percentage points) to 2025 revenue growth (Cognizant, 2025). Its investor supplement reports 3.8% constant-currency organic growth for the same year (Cognizant, 2025). These disclosures show that acquisition contribution and organic growth answer different questions. The acquisition figure is not a revenue percentage of the acquired company; it is the estimated contribution to the year-over-year growth rate.

Do not force the components to add perfectly. Reported growth, constant-currency growth, organic growth and acquisition contribution can be calculated over different scopes and may include interaction effects, partial-period ownership, purchase-accounting adjustments or divestitures. Present the company’s definitions and show any residual as “not separately stated” rather than inventing a balancing item.

Ask whether growth repeats

  • Organic growth: Indicates demand, pricing, wallet share, volume and delivery capacity in the businesses already owned.
  • Acquisition contribution: Adds scale quickly but introduces integration, retention, purchase-accounting and financing risks.
  • Divestitures: Can make continuing operations look stronger or weaker depending on what was sold.
  • Foreign exchange: Changes translated revenue and profit without changing local-currency customer demand.

For a durable-growth assessment, rank organic constant-currency growth separately from total reported growth. A company with lower reported growth but higher organic growth may have stronger underlying demand than a faster-growing acquirer.

Use the right margin for the question

Margins measure different layers of economics. A comparison is invalid when one company’s gross margin is placed beside another company’s operating margin.

Gross margin

Gross margin = (revenue − direct cost of services) ÷ revenue. Direct delivery labor, subcontractors, hosting or other service-delivery costs generally sit in this layer, although classification varies by company. Gross margin helps explain pricing, utilization, offshore mix and subcontractor dependence, but it does not show the cost of selling, general administration, research, restructuring or other operating items.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

ASGN reported a 28.9% consolidated gross margin in both 2025 and 2024, and a 32.8% commercial gross margin in 2025 (ASGN, 2025). The commercial figure is a segment measure; it should not be substituted for the consolidated figure when comparing the whole company.

Operating margin

Operating margin = operating income ÷ revenue. It includes operating expenses such as sales and marketing, general and administrative costs, and qualifying restructuring or optimization charges. Operating margin is usually the better measure of the economics available after running the enterprise, but classification and non-recurring items still require review.

Why the gap matters

A firm can have a strong gross margin and a weak operating margin if it spends heavily on sales capacity, acquisitions, restructuring or underutilized corporate infrastructure. Conversely, a lower gross margin may coexist with a competitive operating margin when selling and administrative costs are tightly controlled. Compare like with like and explain the bridge between the two margins.

Keep GAAP and adjusted margins in separate columns

GAAP operating margin is the reported accounting measure. Adjusted operating margin excludes the items defined by management, which may include restructuring, acquisition-related costs, foreign-exchange effects or optimization programs. Adjusted figures can help isolate ongoing operations, but they are not standardized across companies.

Company and period GAAP or reported operating margin Adjusted operating margin How to read it
Cognizant, 2025 16.1% 15.8% Adjusted margin was 0.3 percentage points lower than GAAP under the company’s stated definition.
Accenture, fiscal 2025 14.7% 15.6% Adjusted margin was 0.9 percentage points higher than reported operating margin.

The direction of the adjustment is not automatically good or bad. Cognizant’s reported margin exceeded its adjusted margin, while Accenture’s adjusted margin exceeded its reported margin. That difference is a reminder to inspect every reconciliation line instead of assuming that “adjusted” always removes costs and raises profitability.

Build a reconciliation, not just a ranking

  1. Copy the company’s GAAP operating income and margin.
  2. List each adjustment separately, with its dollar amount and whether it is included in operating income.
  3. Record management’s adjusted operating income and margin.
  4. Calculate the bridge in basis points: adjusted margin minus GAAP margin.
  5. Mark recurring programs separately from genuinely unusual events. A restructuring charge may be labeled one-time even when similar charges recur every year.
  6. Use GAAP for accounting comparability and adjusted results for an operating view; never replace one with the other.

When a peer does not disclose a comparable adjusted margin or adjustment schedule, enter “not stated” and leave the comparison incomplete rather than estimating it.

Explain business mix before judging performance

Consolidated revenue and margin can conceal sharp differences among segments. Compare consulting with managed services, commercial with government, industries, geographies, onshore/offshore delivery and utilization whenever disclosed.

Consulting versus managed services

Project consulting can rise and fall with discretionary transformation budgets, while managed services may provide longer contracts and recurring revenue. A company with a larger managed-services mix may show steadier revenue but a different gross-margin profile. Record the mix and contract characteristics before interpreting volatility as execution quality.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Commercial versus government

ASGN’s 2025 consulting revenue was $2.5 billion, up 5.1%. Within that result, commercial consulting rose 14.4%, while federal consulting declined 3.3% (ASGN, 2025). The consolidated 5.1% rate therefore does not describe either customer group. A peer with greater federal exposure could post slower growth for procurement-timing reasons rather than weaker delivery or sales performance.

Delivery model and utilization

  • Compare onshore, nearshore and offshore delivery shares where available.
  • Check utilization, subcontractor use and billing rates; these often explain gross-margin movement.
  • Separate head-count growth from revenue per billable employee.
  • Note whether acquisitions changed the delivery footprint or mix.

Industry and geographic concentration

Map revenue by industry and region. Concentration can amplify both growth and downturns. A company winning a large healthcare program may outperform peers for a year, while one exposed to a weak telecommunications market may lag despite similar capabilities.

Measure the quality and resilience of growth

Growth quality asks whether expansion is repeatable and profitable. Use four axes in addition to headline revenue:

Axis What to measure Questions to ask
Growth Reported, constant-currency and organic rates How much came from demand, currency or acquired revenue?
Profitability Gross, GAAP operating and adjusted operating margins Did margin expand, contract or move because of exclusions?
Quality of growth Acquisition contribution and recurring managed-services mix Will the revenue likely recur, and can the firm integrate it?
Resilience Customer, industry and geographic diversification Could one client, sector or region reverse the result?

Track margin change in basis points, not only percentage points. A move from 15.0% to 15.5% is a 50-basis-point expansion. Basis points make small changes easier to compare across peers and prevent rounding from hiding deterioration.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Look for growth that funds itself

Compare organic growth with the margin trajectory. Organic growth accompanied by stable or expanding operating margin usually indicates that pricing, utilization and delivery costs are under control. Fast growth with falling margins may reflect low-quality contracts, hiring ahead of demand, integration costs or an aggressive mix shift. The explanation must come from the company’s disclosures; do not infer a cause from the percentage alone.

Build a repeatable competitor scorecard

Use one row per company and retain the source period and definition in every cell. A practical scorecard contains:

Company Reported revenue growth Constant-currency or local-currency growth Organic growth Acquisition contribution Gross margin GAAP operating margin Adjusted operating margin Margin change (basis points) Mix and one-time-item notes
Cognizant (2025) 7.0% 6.4% 3.8% constant-currency organic 260 bps from Belcan Not stated 16.1% 15.8% Calculate against the prior-year comparable margin Record acquisition, FX and any restructuring or optimization items from the reconciliation.
Accenture (fiscal 2025) 6% U.S.-dollar consulting growth 5% local-currency consulting growth Not stated Not stated Not stated 14.7% 15.6% Calculate against the prior-year comparable margin Scope is consulting growth; do not treat it as total-company revenue growth.
ASGN (2025) Consulting revenue up 5.1% Not stated Not stated Not stated 28.9% consolidated; 32.8% commercial Not stated Not stated Compare only with the same ASGN margin definition and period Commercial consulting up 14.4%; federal consulting down 3.3%; consolidated gross margin was 28.9% in 2024 and 2025.

“Not stated” is a result, not a missing guess. It tells the reader that the issuer did not provide a comparable figure in the disclosure being used.

Rank only after definitions align

  1. Remove rows with incomparable periods or mark them as non-ranked.
  2. Rank reported and organic growth separately.
  3. Rank gross margin only against gross margin, and operating margin only against operating margin.
  4. Show GAAP and adjusted rankings independently.
  5. Apply a qualitative adjustment for acquisition dependence, concentration and recurring mix; explain the reason in notes rather than hiding it in a composite score.
  6. Present the scorecard with the source year and scope in the header or cell.

A single composite score can be useful for internal decisions, but publishing one without the underlying measures hides trade-offs. A peer may lead in organic growth and trail in margin, while another does the reverse.

What is a “good” operating margin?

There is no universal good margin for an IT services firm. The answer depends on service mix, delivery geography, labor model, contract risk, growth investment and the definition used. A gross margin in the high twenties cannot be compared with a 16% operating margin because they sit at different layers of the income statement.

Use the matched peer distribution instead: compare your company’s GAAP operating margin with peers that have similar services and scale, then compare the adjusted margin and the reconciliation. A margin above a peer median is not automatically superior if it comes from underinvestment, unusually favorable mix or aggressive exclusions. A lower margin may be deliberate when a company is adding capacity for organic growth.

Diagnose a margin gap

  • Gross margin gap: Investigate pricing, utilization, subcontractors, delivery location and contract mix.
  • Operating-margin gap with similar gross margin: Investigate SG&A, sales investment, corporate costs, restructuring and acquisition integration.
  • GAAP-adjusted gap: Read the reconciliation and test whether excluded items recur.
  • Sudden change: Check acquisitions, divestitures, foreign exchange, accounting classification and segment reorganization.

Common comparison mistakes and fixes

Comparing total growth with segment growth

Mistake: Comparing Cognizant’s total-company growth with Accenture’s consulting-only growth. Fix: Match the scope or label the comparison explicitly as segment versus company.

Mixing reported and constant-currency rates

Mistake: Calling the higher reported rate a demand win when currency helped. Fix: Put both rates in adjacent columns and discuss the gap.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Subtracting acquisition points from reported growth as if the math were exact

Mistake: Treating a disclosed acquisition contribution as a precise standalone growth rate. Fix: Use the issuer’s percentage-point contribution, show organic growth separately and note scope or interaction effects.

Comparing gross margin with operating margin

Mistake: Declaring a 28.9% gross margin better than a competitor’s 16.1% operating margin. Fix: Compare the same margin layer and disclose whether it is consolidated or segment-level.

Using adjusted margins without the bridge

Mistake: Ranking adjusted margins as though every company excludes the same costs. Fix: List each adjustment and retain GAAP in the table.

Ignoring concentration and recurring revenue

Mistake: Treating one large contract or acquisition as evidence of durable demand. Fix: Add customer, industry, geographic and managed-services mix notes to the scorecard.

A practical workflow for quarterly updates

  1. Freeze the peer list: Apply the same service, geography and customer criteria every quarter; document additions and removals.
  2. Collect primary disclosures: Use annual reports, quarterly filings, earnings releases and investor supplements for each company.
  3. Normalize periods: Record fiscal year-end, trailing-twelve-month dates and segment scope.
  4. Capture growth layers: Enter reported, constant-currency or local-currency, organic, acquisition and divestiture figures.
  5. Capture margin layers: Enter gross, GAAP operating and adjusted operating margins, plus every reconciliation item.
  6. Annotate mix: Add consulting versus managed services, commercial versus government, industry, geography and delivery-model data.
  7. Calculate changes: Compute year-over-year revenue change and margin movement in basis points using comparable definitions.
  8. Review outliers: Investigate any peer that leads or trails sharply before assigning a performance judgment.
  9. Publish the table with caveats: Put scope, currency, period and one-time-item qualifications in the same row or adjacent notes.

Keep the raw company figures and your normalized calculations in separate fields. That audit trail makes it possible to revise a conclusion when a company changes its definition or restates a segment.

How to state the conclusion responsibly

A defensible conclusion names the winner on each axis instead of declaring one universal champion. For example: one company may lead reported growth because of an acquisition; another may lead constant-currency organic growth; a third may have the highest operating margin but also the largest recurring adjustment. State those results separately, then explain which profile fits the decision being made—growth investment, operating efficiency, acquisition capacity or resilience.

The most useful comparison therefore answers four questions in order: How fast did each company grow after currency effects? How much of that growth was organic? What margin remains under GAAP and after the company’s adjustments? Is the result supported by a diversified, recurring mix or concentrated in a temporary event? If the scorecard cannot answer one of those questions, mark the field as not stated rather than filling it with an estimate.
