Choose performance management software by first deciding what your quarterly reviews need to accomplish—not by comparing feature lists. Define whether reviews support employee development, formal performance records, pay or promotion decisions, or a combination; then test each product against your actual review workflow, data rules and budget.

Define the review process before comparing software

Quarterly cadence is only one design choice. Write down the people and decisions the process must support so vendors can demonstrate the same scenario rather than a generic product tour.

  • Purpose: Is the cycle developmental, formal documentation, an input to compensation or promotion, or a combination?
  • Population: Which employees and teams participate? Do different roles need different templates or workflows?
  • Participants: Will reviews involve self-assessments, managers, peers, upward feedback, or only some of these?
  • Inputs: Which goals, check-ins, ongoing feedback and evidence from the review period should be available?
  • Decision process: Are ratings required? Who reviews, discusses or changes them, and how are decisions communicated?
  • Administration: Who launches cycles, sends reminders, handles exceptions and tracks completion?

Also decide what employees, managers, peers and administrators may see. A product’s support for a feedback type does not establish that its default visibility or permissions fit your policies.

Compare products against the workflow you need

Use a consistent scenario—your intended quarterly dates, review population, participants, templates and decision steps—to compare systems. Ask vendors to show the workflow, not just confirm that a feature exists.

Area Questions to verify
Review design Can you set quarterly dates, templates, populations, reminders and participant types? Can the process vary by team or role?
Goals and feedback Can people use relevant goals, check-ins, feedback and evidence from the period? How is context captured and permissioned?
Ratings and calibration Are ratings optional or required? Who can discuss or change them? Is the original rating and change history retained? How are conflicts and exceptions handled?
Reporting Can HR see cycle progress and overdue steps? Can leaders inspect rating distributions by cycle and permitted organizational dimensions? Do those reports support the decisions you actually make?
Integrations Which HRIS and work systems are supported? Which fields sync, in which direction and how often? Is the integration included in the quoted plan?
Privacy and security What employee data is processed, by whom, where and for how long? Which controls and contractual commitments apply, especially to AI features?
Adoption and operations How straightforward is completion for employees and managers? What setup, training, support and change management will your team need?
Cost What is the total annual cost for the eligible population, including required modules, implementation, integrations, support and renewal terms?

Inspect ratings and calibration carefully

If ratings feed compensation or promotion decisions, trace what happens from the first rating through the final decision. Confirm who can see ratings, who may change them, whether the system preserves the original and subsequent changes, and how disagreements or exceptions are recorded.

Calibration can provide a structured forum for reviewing ratings, but the presence of a calibration feature does not prove that decisions are unbiased or fair. Evaluate the people, criteria and controls in your process as well as the software workflow.

Check reporting, integrations and data handling

Ask for reports using realistic examples: cycle completion, overdue reviews and rating distributions, with breakdowns only where your policies permit them. Verify that reports can answer the operational or decision questions your organization has; a dashboard is not useful simply because it contains more charts.

For integrations, confirm supported systems, synced fields, direction and frequency, and whether setup or ongoing support costs extra. For AI-assisted features, ask what data they use, what permissions apply, how long it is retained and what contractual controls govern processing. Get current written answers rather than relying on a broad product-page description.

Validate vendor claims with a representative demo or pilot

Product pages and administrator documentation can show that a vendor describes a capability or workflow; they are not independent performance tests. For example, 15Five describes review-cycle setup, AI-assisted reviews, standardized ratings, calibration, goal and OKR tracking, reporting and HRIS integrations. Lattice describes annual reviews, quarterly development cycles, project-based reviews, talent reviews and automated reviews. Confirm the product tier and exact quarterly workflow with the vendor: Lattice Performance. In a demo or pilot, ask the vendor to complete your representative cycle from setup through reporting. Include an exception, such as a missing review or disputed rating, and check what the system records. Treat AI and integration claims as configuration-specific: 15Five describes AI assistance drawing on performance and work context and lists HRIS integrations, but you should verify the systems, settings, permissions, retention and contractual terms that apply to your organization. Calculate the full cost, not just the seat price

Compare written quotes for the same eligible population and review process. Include required modules, implementation, integrations, support, training if offered, seat minimums, renewal terms and any limits that could force an upgrade. Confirm which plan contains the functions you intend to use.

Make the decision with evidence from your own process

Shortlist products that meet your essential workflow, permissions, reporting and data requirements. Then score them against the same scenario and written requirements. Give particular weight to whether employees and managers can complete the process clearly, administrators can operate it without excessive work, and leaders can get the information they need under your policies.

There is no established independent outcome statistic here showing that a particular quarterly-review platform or cadence improves performance, engagement or retention by a quantified amount. Choose on verified fit, implementation requirements and total cost—not an assumed outcome from a feature list.
