Buy GPUs when your AI workload needs sustained, predictable capacity and you can support the entire system; rent cloud capacity when demand is uncertain, bursty, or likely to exceed a smaller baseline. There is no universal utilization threshold: compare equivalent configurations and the full cost and operational burden over the same planning period.

Start with your workload and demand forecast

Estimate GPU-hours by month over a realistic planning horizon. Separate steady production from training runs, experiments, and peak demand, and account for idle time and growth uncertainty. NVIDIA notes that cloud capacity can scale with fluctuating demand, while returns on on-premises capacity rise with use (NVIDIA).

Also identify where the data lives and whether it can be moved economically and securely. NVIDIA’s guidance emphasizes training where the data lands; data location and transfer can affect both the architecture and the cost.

  • Steady, forecastable use: owned capacity may be worth modeling if you can fund, house, power, cool, maintain, and operate it.
  • Bursty, experimental, or uncertain use: renting can avoid buying for peak demand that would otherwise sit idle.
  • Baseline plus spikes: model owning capacity for steady demand and renting for bursts. This is a scenario to compare, not a guaranteed cheapest arrangement.

Compare equivalent systems, not GPU stickers

Match the actual capacity needed to run your workloads: GPU model and memory, GPU count, host CPU and memory, storage, networking, and cluster configuration. A small inference or development workload may need a different setup from large, tightly coupled training. Google Cloud separates general GPU workloads from clustered GPU workloads in its guidance (Google Cloud GPU pricing).

Before comparing prices, confirm that both options can run the intended models at the required performance and scale. Include data location, network topology, and whether the workload needs multiple GPUs to work together.

Calculate ownership cost for the full planning period

A GPU’s purchase price is only one part of owning AI capacity. Compare the total cost across the same period as your cloud estimate, including capital or financing cost, useful life, residual value assumptions, maintenance, power and cooling, facility or colocation, networking, storage, administration, and replacement risk. Make unmeasured items explicit assumptions rather than treating them as free.

Lenovo’s 2026 comparison illustrates why the full-system view matters: its model includes capital expense, maintenance, power and cooling, and colocation, rather than comparing only hardware purchase price with an hourly cloud charge (Lenovo Press, 2026).

Calculate the complete cloud bill

Price the whole VM or cluster, not just the GPU line item. Include the GPU and host configuration, storage, network transfer, applicable licenses, support, and any reservation or commitment. Google recommends its pricing calculator for total instance costs, including GPUs and machine configuration; its prices are region-specific (Google Cloud GPU pricing).

Google’s displayed USD table lists T4 GPU rates of $0.35 per GPU-hour on demand, $0.22 with a one-year commitment, and $0.16 with a three-year commitment. These are Google Cloud figures accessed in 2026, not universal rates; region and eligible machine series affect availability. Check the live price for your configuration and location before deciding.

Choose cloud pricing according to interruption and commitment risk

Cloud pricing options exchange flexibility, price, and capacity assurance. Google’s documentation describes on-demand as pay-as-you-go and best-effort; discounted capacity can be preemptible, while reservations provide stronger capacity assurance and commitments may lower rates in return for an obligation.

Google’s AI Hypercomputer table also lists Flex-start for short-duration workloads of up to seven days, with discounts of up to 53% on supported series; it lists Spot VMs with discounts of up to 91%. Those are stated maximums, not guaranteed prices, and eligibility and terms should be checked against Google’s current service details (Google Cloud AI Hypercomputer).

Do not choose Spot or an equivalent interruptible option on discount alone. It fits best when a workload can checkpoint, resume, and tolerate delays. A job that loses substantial progress when interrupted may cost more in recovery time than the discount saves.

Account for operations, maintenance, and data persistence

Owned systems require someone to manage the equipment and its operating environment. Cloud removes much of that hardware burden but does not remove operational risk. Check capacity by zone, quota, service-level coverage, maintenance behavior, and persistence of data and checkpoints.

Google says GPU instances stop during host maintenance. If Local SSD data is attached, it can be lost after a maintenance stop; keep important state on persistent storage and make sure training can resume (Google Cloud GPU host maintenance). When assessing a provider, also check operational features such as resource states, console access, and stable identifiers; NVIDIA’s cloud-partner requirements provide examples of such considerations, rather than a neutral provider ranking (NVIDIA Cloud Partner Network requirements).

Use break-even examples as scenarios, not rules

Lenovo Press’s 2026 analysis models an 8×H200 system with a stated capital cost of $397,801.60 and an estimated operating cost of $9.80 per hour. Using its selected Azure ND96isr H200 v5 rates, it reports break-even at approximately 3,793 hours versus on-demand pricing and 6,250 hours versus one-year reserved pricing. These are outputs of Lenovo’s particular assumptions and pricing snapshot—not a general buy-versus-rent cutoff.

The rates and break-even figures above come from Lenovo’s report, are specific to its configuration and pricing snapshot, and should be refreshed with a current quote. Different GPUs, locations, financing assumptions, utilization, operating costs, or contracts can change the result (Lenovo Press, 2026).

Build a decision model you can update

  1. Set the period. Choose a planning horizon that matches your expected equipment life or cloud decision, and estimate monthly GPU-hours.
  2. Split demand into cases. Forecast low, expected, and high usage, separating baseline work from training bursts, experiments, and peaks.
  3. Specify comparable configurations. Record GPU type and memory, count, host, storage, network, and cluster requirements for each option.
  4. Sum full costs. Include ownership and operating expenses on one side and complete cloud instance, storage, transfer, support, licensing, and commitment costs on the other.
  5. Vary key assumptions. Recalculate with different utilization, cloud rates, useful lives, energy prices, and demand growth. Use current provider quotes rather than a single published example.
  6. Evaluate operational fit. Account for interruption tolerance, maintenance, capacity assurance, data location, and who will manage the system.

The best option is the one that fits the workload and remains acceptable across plausible demand cases—not the one that wins under a single optimistic utilization estimate.
