Choose an AI service desk by starting with the work it must handle, then checking whether it fits your systems, meets your security requirements, and costs what you expect at realistic usage levels. Shortlist only products that pass your essential security and integration requirements, and pilot finalists on the same representative requests before committing.
1. Define the work before comparing products
Write down how your service desk operates today and what you want AI to change. This prevents a polished demonstration from making optional features look like requirements. Atlassian’s vendor-published service desk checklist likewise covers admin and agent experience, customer channels, developer resources, security, pricing, deployment, platform fit, and vendor track record: Atlassian’s service desk checklist.
- Workload: Record request channels, ticket volume, service hours, and expected growth.
- Workflows: Document routing, approvals, escalation rules, and what counts as a resolved request.
- Knowledge: Identify the knowledge bases and other sources agents use to answer requests.
- AI tasks: Specify whether you need classification, suggested replies, summarization, knowledge retrieval, or automated resolution.
- Users and administration: Include the needs of agents, requesters, administrators, and developers who will maintain integrations.
Mark each requirement as mandatory or desirable. For an AI task, describe the expected result and the conditions under which the system must hand the request to a person. Do not treat a feature as a fit merely because it appears in a demo.
2. Verify integrations against real tasks
Make an inventory of the systems the service desk would need to connect to: ticketing, identity, collaboration, endpoint or device management, and knowledge systems. Then evaluate each proposed connection in terms of what it can actually do. A connector that can read information may not be able to safely take action in another system.

- For each integration, name the workflow it supports and the information it needs.
- Ask what data the connector can read and what actions it can take.
- Confirm the required permissions and whether access can be limited to the relevant users, records, or actions.
- Ask how errors, failed actions, and unavailable services are logged and surfaced to administrators.
- Identify who configures, monitors, and maintains the connection.
- Confirm that the connector, its capabilities, and applicable API limits are available in the specific plan and deployment you are evaluating.
Compare integrations by their fit with your workflows and the degree of control they allow, not by connector count alone. Atlassian’s checklist discusses developer resources and platform fit, while TOPdesk’s guidance describes built-in AI as generally easier to set up and maintain than third-party tools, which can offer greater specialization but require more management. The latter is vendor guidance, not a measured result that applies to every product: TOPdesk’s AI service desk guidance.
3. Decide whether built-in or external AI fits operations
Built-in AI may reduce setup and maintenance work when its capabilities cover your use cases. An external AI tool may be worth considering when you need more specialized behavior, but it adds integration, configuration, and ongoing ownership. Compare both approaches using the same questions:

- Does it cover the AI tasks you marked as mandatory?
- Can you configure its behavior and control when it takes action or escalates?
- What information does it access, and what are the retention and deletion terms?
- Is organizational data used to train shared models?
- Who monitors failures, changes integrations, and maintains the setup?
- What is the cost over three years, including the connected tool and the effort to operate it?
Ask the vendor to explain renewal and retention terms as well as the feature demonstration. A successful demo alone does not establish how a tool handles your data or what maintaining it will require.
4. Make security and privacy pass-or-fail requirements
Set minimum security and privacy conditions before scoring preferred features. Ask for written evidence and verify that each control applies to the exact edition, region, and deployment under consideration. A generic compliance page does not establish that a particular configuration meets your obligations.

- Data protection: Encryption in transit and at rest, retention periods, deletion processes, and data residency.
- Access: Authentication, single sign-on availability, role-based permissions, and how access is administered.
- Accountability: Audit logs, subprocessor information, and incident-response procedures.
- Assurance and resilience: Relevant certifications or standards, security assessments, and backup and recovery arrangements.
- AI data handling: Whether your data is used to train shared models, and the terms that govern processing and retention.
Map legal, regulatory, and industry requirements to your organization’s circumstances. 5. Compare full cost, not just the seat price
Build a cost estimate for the same period and operating assumptions for every finalist. A quoted seat price may omit AI usage, required plan tiers, implementation, or the people and services needed to connect and maintain the system. HubSpot’s 2026 guide identifies implementation, migration, AI or usage charges, add-ons, integrations, training, and administration as TCO considerations. Model more than one level of agent seats and ticket volume so you can see which costs rise as usage grows. Ask vendors to state assumptions and exclusions in writing; do not compare one product’s recurring subscription with another product’s total first-year cost.

After mandatory requirements pass, score the remaining candidates against your preferences. Use the same criteria and scale for each so the result does not depend on which vendor gave the most persuasive presentation.

- Security, privacy, data residency, and deployment fit.
- Coverage and controllability of the AI tasks you need.
- Setup effort and ongoing operating workload.
- Total cost at current and projected seat and ticket volumes.
- Performance on representative cases in a pilot.
Give each finalist the same representative requests, approved test data, integrations, and success measures. Track answer correctness, appropriate escalation, resolution quality, agent effort, latency, integration reliability, and cost per useful outcome. These are practical pilot measures, not published comparative results. A pilot is valuable only if the workflows and conditions are consistent enough to compare.
7. Use a shortlist decision sheet
Keep the decision traceable by recording evidence rather than relying on feature names or verbal assurances. A compact sheet can capture:
- Requirement: The workflow or control that matters.
- Evidence: Demonstration, written documentation, contract terms, or pilot result.
- Plan and deployment: The exact edition, region, and hosting arrangement that provides it.
- Owner: The person responsible for validation, implementation, or ongoing operation.
- Decision: Pass, fail, or unresolved, with a follow-up date for unresolved items.
Do not approve a finalist while a mandatory security or integration item is unresolved. Once the gates are passed, select based on the work your team needs done, sustainable operating effort, and pilot outcomes—not the number of AI features on a product page.
