Choose the least costly model and configuration that reliably meets your task’s quality requirements—not simply the one with the lowest token price. Test candidates on representative examples, score them against a quality bar you set in advance, and compare latency and full cost per successful result, including retries, review, and rework.
Define what success means for the task
Before comparing models, describe the work the model will do: its inputs, the output you need, and the consequences of a mistake. “Write a useful answer” is difficult to evaluate; “answer the customer’s question correctly, include the required policy details, and return valid JSON” gives reviewers observable criteria.
Set a minimum acceptable bar before seeing candidate results. Depending on the task, that can include correctness, completeness, format compliance, safety or policy requirements, and an acceptable failure rate. Use pass/fail checks for requirements that cannot be compromised, alongside a graded score for qualities such as clarity or usefulness.
- Correctness: Is the answer accurate against a reliable reference or the task’s known outcome?
- Completeness: Does it include all required information or steps?
- Format: Does it follow the output structure your workflow can use?
- Failure severity: Are some errors unacceptable even if the overall answer is strong?
- Consistency: Does it meet the bar across cases, not only on an easy example?
Build a representative evaluation set
Use real or carefully constructed examples from the intended workflow. Include ordinary cases, edge cases, and difficult inputs that are likely to expose failure modes. If your production task has multiple types of requests, include examples of each type in proportions that reflect actual use.

Run every candidate on the same cases with equivalent prompts, context, tools, and generation settings. Keep the review blind to model identity where feasible so expectations about a particular model do not influence scoring. Record the rubric and threshold first; changing them after viewing results can make a comparison unreliable.
A small set reviewed by people is a practical way to establish a baseline. Automated checks can assess objective requirements such as valid formatting, while model-based graders can help scale review. Validate grader judgments against human labels before relying on them: graders can show position bias in pairwise comparisons and may favor longer answers. Shortlist models that fit the workflow
Only compare candidates that can actually handle the task and its operating constraints. Check the required modalities, context size, tools, data-handling rules, access method, and availability. A model that cannot accept the input or meet a privacy constraint is not a viable option, whatever its benchmark reputation or price.
Model descriptions and published benchmarks can help create a shortlist, but they do not establish which candidate will perform best on your particular workflow. OpenAI’s model-selection guide recommends testing on the same task and notes that capabilities, tools, reasoning settings, and usage limits can vary by model version and product. Treat model and reasoning effort as configuration choices to evaluate, not as a single permanent ranking.

Measure quality, cost, and speed together
For each candidate, track whether each case cleared the quality bar and record the operational effort required. A useful comparison includes task success, error severity and consistency, as well as latency, token use, tool calls, retries, human review time, and rework. For a multi-step workflow, measure completion time across the whole task rather than only the first response.
Calculate full cost per successful task
Use the costs of running and completing the work—not just the listed input and output token rates. Include applicable model usage or compute, retries, human review, rework, and fixed operating costs. Then divide the total by the number of tasks that met the predefined quality bar:

Cost per successful task = total cost of the evaluated work ÷ number of tasks that met the quality bar
For example, a low-priced model may need several retries or substantial editing, while a higher-priced model may produce usable results more consistently. The first can therefore cost more per accepted outcome. OpenAI’s AI scorecard makes this distinction explicit: a business’s full costs can include employee time, review, retries, and rework, so token price alone does not determine cost per outcome.

Include latency and throughput
Measure response time and, where relevant, the time to finish a task that uses multiple turns or tools. A slower configuration can be worthwhile when its quality reduces costly review or failure; a faster, cheaper one may be preferable for frequent, high-volume work if it clears the same bar reliably. Compare the trade-off at the volume and concurrency your workflow needs.
For recurring workloads, estimate total cost at expected monthly volume. Apply provider-specific pricing features, such as caching, only if the candidate and workload qualify. OpenAI’s GPT-6 practical guide states that cached input tokens can cost up to 95% less than uncached input tokens, depending on the model; this is a conditional OpenAI claim, not a general saving across providers or tasks. - Document the workflow: list inputs, expected outputs, constraints, and important failure modes.
- Write the evaluation rubric: define required checks, scoring, and the minimum acceptable result before comparing candidates.
- Assemble representative cases: include routine, edge, and difficult examples from the task.
- Select viable candidates: filter for modalities, tools, context, access, and data requirements.
- Run a controlled comparison: use the same cases and equivalent prompts, context, tools, and settings; review blind when feasible.
- Record outcomes and effort: capture quality, failures, latency, usage, tool calls, retries, review, and rework.
- Compare full economics: calculate cost per task that passed the quality bar and project recurring volume if needed.
- Select and monitor: choose the least costly, slowest? no, least costly and sufficiently fast configuration that reliably passes; track production outcomes against the evaluation.
If no candidate passes, first investigate whether better context, clearer instructions, retrieval, or workflow changes can address the failures. A larger or more expensive model is one possible lever, not the only one. OpenAI’s model optimization and LLM accuracy guidance cover ways to improve results and evaluate changes.
Re-evaluate when the system changes
Model behavior, availability, prices, and settings can change across versions and products. Repeat the relevant evaluation when a provider changes the model version, when prompts, context, data, or tools change, or when production quality drifts. Check current access and pricing directly before committing to a configuration; a result from one model snapshot does not guarantee the same result from another.
