An AI subscription is worth keeping only when the value you can verify each month exceeds its full, effective cost. Start with one repeatable workflow, measure the time and quality change against a baseline, convert only usable capacity into money, add avoided costs or attributable contribution, and subtract every subscription, usage, labor and seat cost.
Use these four calculations: Monthly benefit = (verified hours saved × hourly value × realization rate) + measurable revenue or contribution + avoided costs; Monthly net value = monthly benefit − total monthly cost; ROI % = (monthly net value ÷ total monthly cost) × 100; and Break-even hours = total monthly cost ÷ (hourly value × realization rate). Keep the tool when the conservative case remains positive and repeatable across more than one billing period.
What the calculation actually answers
The question is not whether an AI tool has impressive features. It is whether your real use produces enough measurable value to justify the money, time and risk required to operate it. A tool can save minutes and still fail to pay for itself if those minutes are not redeployed, if a reviewer must repair every output, or if unused seats and overages erase the apparent savings.
Evaluate one workflow at a time: for example, producing a recurring report, summarizing support conversations, drafting a standard proposal, generating code tests, or preparing a weekly analysis. A narrow workflow gives you a defensible before-and-after comparison. A vague claim such as “it helps with writing” does not.

Your result is personal or organization-specific. No independent universal statistic establishes that a typical individual AI subscription pays for itself. Vendor examples can illustrate a method, but they are not a guarantee of your outcome.
1. Establish a baseline before trusting any savings claim
Record the same measures you will use after adoption. Microsoft’s 2026 guidance recommends comparing a defined business baseline with post-adoption results across productivity, process speed, cost efficiency, sales, marketing and support. OpenAI Academy’s guidance, updated in 2026, likewise recommends identifying key performance indicators and establishing a baseline before or during rollout.
Choose a repeatable unit of work
Define the unit precisely enough that another person could count it. “One completed customer-summary document” is better than “administrative work.” Note what starts and ends the task, which inputs are allowed, and what quality standard makes the result usable.
Capture the baseline fields
- Time per task: include active work and the waiting or handoff time that the tool could realistically change.
- Monthly volume: count completed units, not requests that were abandoned.
- Quality and rework: record corrections, rejected drafts, escalations and repeat work.
- Turnaround time: measure when the requester receives an acceptable result.
- Economic outcome: note labor cost, contractor spend, overtime, throughput, conversion or other outcome relevant to the workflow.
Use enough observations to represent ordinary demand, including busy and quiet periods. If the work is highly variable, segment the baseline by task type rather than averaging unlike jobs into one misleading number.
Set the value of an hour before you measure savings
An hourly value is not automatically the employee’s wage. For payroll savings, use a fully loaded cost only when the saved labor actually reduces payroll, contractor invoices or overtime. For capacity, use a defensible value for the additional work that can be completed, such as contribution from extra billable projects. If neither happens, label the result as time freed rather than claiming cash savings.
2. Measure realized benefits after adoption
Run the same workflow with the AI tool and record the same fields. OpenAI’s 2026 guidance specifically recommends estimating hours saved in specific tasks and converting those hours into business value. Measure output that passes your normal quality check; a fast draft that requires extensive repair is not a completed task.

Separate gross time saved from usable capacity
Suppose a task falls from 60 minutes to 40 minutes. The gross saving is 20 minutes. If only half of that time becomes additional completed work, avoided overtime or another measurable benefit, the realization rate is 50 percent. The calculation should credit 10 minutes of usable capacity, not the full 20.
Set the realization rate as a decimal between zero and one. It can reflect scheduling limits, demand, approval queues, downtime, or the share of time that is genuinely redeployed. A person who finishes early but has no additional work has freed time, not necessarily created financial value.
Count quality effects separately
Track whether errors, rework, refunds, escalations or response delays changed. A quality improvement may be valuable, but assign money to it only when you can defend the valuation. For example, avoided contractor rework has a direct cost; a general feeling that responses are “better” does not.
Attribute revenue carefully
Include additional sales, completed projects, conversion or contribution only when the change can reasonably be traced to the tool and not to seasonality, a price change, extra staffing or another simultaneous intervention. Report uncertain attribution as a range or scenario rather than as guaranteed revenue.
3. Calculate the tool’s full monthly cost
List every recurring and incremental cost for the workflow. Microsoft Learn’s current total-cost-of-ownership guidance treats the subscription as only one part of the analysis. Microsoft’s 2026 Analytics Hub calculator separately exposes purchased-license cost and unassigned-license cost, which helps reveal seats that are paid for but unused.
Recommended Free Tools
- Subscription: include the actual plan, billing cadence, taxes and currency conversion.
- Seats: count required users, minimum seat commitments and unassigned licenses.
- Usage: include overage charges, extra credits, premium models, API calls and storage or processing fees.
- Integrations and automation: include connectors, workflow services, implementation and maintenance.
- Human review: cost the time needed to check, edit, approve or correct outputs.
- Training and change management: include onboarding, documentation and time spent learning the system.
- Migration: include converting prompts, templates, data or existing automations.
- Security and governance: include privacy review, access controls, retention configuration, audits and compliance work.
- Switching and exit costs: include exporting data, rebuilding workflows or retraining staff if you leave.
- Unused capacity: include licenses, credits or allowances that expire without being used.
Flexible credits can apply after plan limits, and availability may vary by feature and plan, according to OpenAI’s Help Center guidance updated in 2026. Read the current plan terms rather than assuming an advertised flat price is your effective ceiling.

List price versus effective cost
List price is what the vendor advertises. Effective cost is what your workflow consumes after taxes, limits, credits, overages, review labor and unused seats. Use effective cost in the formulas. A low list price can be expensive when the plan limit forces manual work; a higher plan can be cheaper if it removes enough review or overage cost.
4. Apply the break-even and ROI formulas
Use one currency and one period, normally a month. Keep each input traceable to your baseline or invoice.
| Measure | Formula | How to interpret it |
|---|---|---|
| Monthly benefit | (verified hours saved × hourly value × realization rate) + measurable revenue or contribution + avoided costs |
Credits only benefits that become usable capacity, attributable contribution or an actual cost reduction. |
| Monthly net value | monthly benefit − total monthly cost |
Positive means the measured benefits exceed the full monthly cost for this workflow. |
| ROI percentage | (monthly net value ÷ total monthly cost) × 100 |
Shows the return relative to what you spent. A negative result means the cost exceeds the benefit. |
| Break-even hours | total monthly cost ÷ (hourly value × realization rate) |
The usable hours the tool must create before time value alone covers the cost. |
The break-even-hours equation covers time value only. If revenue or avoided costs are part of your benefit, subtract those verified amounts before calculating the remaining time requirement, or show separate scenarios so the contribution is not hidden.

Worked example
Assume a subscription costs $30 per month. Your measured workflow saves 2.5 hours per month. You value an hour at $40, and 80 percent of the saved time becomes usable capacity. The time benefit is 2.5 × $40 × 0.8 = $80 per month. Net value is $80 − $30 = $50. ROI is $50 ÷ $30 × 100 = 166.7%. Break-even is $30 ÷ ($40 × 0.8) = 0.9375 usable hours, or about 56 minutes per month.
These figures are illustrative arithmetic, not a published study or a promise that an individual user will obtain the same result. If review labor costs $20 per month, the effective cost becomes $50 and the net value falls to $30; include that labor rather than treating it as free.
5. Stress-test the decision instead of relying on one average
Build conservative, expected and optimistic cases. The purpose is to expose assumptions that a single average conceals.

| Input | Conservative case | Expected case | Optimistic case |
|---|---|---|---|
| Adoption or active-use rate | Lower share of eligible tasks or users | Observed normal usage | High usage that remains operationally realistic |
| Minutes saved per task | Lower measured saving | Typical measured saving | Upper result seen in repeatable work |
| Review and correction time | Higher review burden | Normal review burden | Lower burden after templates and training |
| Usage cost | Likely overages or premium-credit use | Current plan consumption | Consumption stays within allowance |
| Realization rate | Few saved hours become usable capacity | Observed redeployment | Most saved hours support measurable throughput |
Do not choose optimistic inputs for one column and conservative inputs for another. Recalculate the complete monthly benefit and cost for each case. A useful retention rule is that the conservative case must be positive and repeatable for more than one billing period. If only the optimistic case works, treat the subscription as experimental and set a review date rather than assuming it has paid for itself.
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Repair Windows errors before they cause bigger problems3Fix the driver behind crashes, sound loss and screen glitchesAccount for demand and capacity constraints
Realized value is capped by available work. If the workflow has 10 hours of monthly demand, a tool cannot create 20 hours of valuable output without changing the scope or adding demand. Likewise, a support team cannot claim revenue from faster replies if staffing, inventory or sales capacity remains the bottleneck.
6. Decide what “value” means for your workflow
Time and capacity
Drafting, summarizing, research, coding, analysis and support work can create value through speed. Credit the time only when it is redeployed to completed work, avoided overtime, shorter paid contractor time or another measurable outcome. Keep a separate “hours freed” metric when no monetary realization is yet proven.
Costs avoided
Count contractor hours, overtime, outsourced work or other spend only when the invoice or budget actually declines. A manager’s theoretical ability to avoid a future hire is not a current saving unless the hiring or spending decision changes.
Revenue or contribution
Additional completed work, conversion, sales capacity or faster delivery may justify a subscription. Use contribution margin or another appropriate economic measure, not gross revenue alone, and document how the tool influenced the result.
Quality and risk
Fewer errors, less rework, faster response or a better customer experience can matter even when they do not show up as immediate revenue. Assign a monetary value only with a defensible method, such as the historical cost of a correction, refund or escalation. Otherwise report the quality change as a non-financial benefit alongside the ROI calculation.

7. Compare an AI subscription with alternatives on effective economics
Compare complete workflows, not feature checklists. Microsoft WorkLab’s 2025 pricing discussion notes that flat-rate, usage-based and outcome-based pricing behave differently and that AI prices and capabilities can change quickly.
| Comparison axis | Question to answer |
|---|---|
| Effective cost per successful task | What does one accepted, production-ready result cost after review, credits and overages? |
| Realized minutes saved per dollar | How many usable minutes does each dollar create, not merely how many minutes are removed from a draft? |
| Output quality and rework | How often is the result accepted, and how much correction does it require? |
| Workflow coverage | Which steps are handled end to end, and where must a person switch tools or copy data? |
| Adoption | How many eligible users or tasks actually use the capability? |
| Included limits | What are the message, model, storage, automation or credit allowances? |
| Overage rules | What happens after a limit: blocking, slower service, automatic charges or a request to buy credits? |
| Integration effort | What setup, maintenance and data movement are required? |
| Privacy and governance | Does the option meet your data-retention, access and compliance requirements? |
| Switching cost | How hard is it to migrate prompts, templates, data and staff habits? |
| Unused-seat exposure | How much are you paying for accounts or capacity that remain idle? |
Include a free tier as a real alternative
A free tier has a direct price of zero, but it is not costless. Compare its limits, quality, privacy terms, waiting or throttling, switching time and any manual workaround. If it completes enough of the workflow, its lower direct cost may dominate a paid plan even when the paid plan has more features.
8. Interpret team and vendor scenarios correctly
A published scenario can demonstrate arithmetic without predicting your result. Microsoft’s 2026 Analytics Hub demonstration uses 300 licenses, 62.7 percent adoption, $78,100 in monthly productivity value and $10,500 in monthly purchased-license cost, producing a stated 7.4× “true ROI.” Those are the scenario’s inputs and output; they are not a universal benchmark, an individual guarantee or evidence that every deployment reaches 62.7 percent adoption.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
For a team, calculate both the portfolio result and the distribution by workflow or user group. A positive average can conceal a small group generating all the value while many seats remain unused. Reassign or remove idle seats, and show the cost of licenses that are purchased but unassigned instead of spreading it invisibly across active users.
9. Use the result to keep, downgrade, cancel or switch
Keep the subscription
Keep it when the conservative case is positive, quality is acceptable, governance requirements are met and the result repeats across more than one billing period. Document the workflow, inputs and assumptions so the decision can be audited when prices or limits change.
Downgrade or reduce seats
Downgrade when the workflow is valuable but the current allowance, model access or seat count exceeds observed use. Recalculate with the lower plan, including any lost capability and migration effort. Removing unassigned seats is often a cleaner first step than changing the entire tool.
Cancel
Cancel when measured benefits stay below total cost, when value depends only on unredeployed time, or when quality and review burdens erase the speed gain. Export needed data and record replacement procedures before the final billing date.
Quick wins for a faster PC:
Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →Clear out junk files and repair common Windows errorsFree Scan →Scan for outdated or missing drivers - takes under a minuteDriver Scan →Switch
Switch when another option has a lower effective cost per successful task, better workflow coverage, acceptable privacy controls or materially lower overage exposure. Include migration, training and temporary dual-running costs in the switching comparison. Re-run the baseline after the change rather than carrying old savings assumptions forward.
10. Common calculation errors and how to correct them
- Counting every minute as payroll savings: distinguish freed time from an actual reduction in paid hours or an increase in completed contribution.
- Using a vendor case study as a personal guarantee: treat published ROI as an illustration with stated inputs, not as your forecast.
- Ignoring review work: time the checking and correction step and include its cost.
- Using list price instead of effective cost: add taxes, currency effects, seats, overages, credits, integrations and unused capacity.
- Averaging unlike tasks: segment workflows so a fast, easy task does not hide poor results on complex work.
- Claiming revenue without attribution: separate tool effects from seasonality, staffing, pricing and demand changes.
- Measuring only the first enthusiastic week: use repeatable observations and test the result across billing periods.
- Forgetting plan changes: recalculate when limits, model capabilities, pricing or credit rules change.
- Ignoring the free alternative: compare zero-price access with its limits, privacy implications and switching effort.
11. A repeatable review process for every billing cycle
- Define the workflow and baseline: write the task boundary, volume, time, quality and economic outcome.
- Record actual use: log tasks completed, active minutes, review minutes, accepted outputs and failures.
- Reconcile the invoice: capture subscription, taxes, seats, credits, overages, integrations and other incremental costs.
- Calculate benefit and net value: apply the realization rate and keep time, avoided cost, contribution and quality effects visible as separate components.
- Run three scenarios: vary adoption, savings, review burden, usage cost and realization together.
- Choose an action: keep, reduce seats, downgrade, cancel or switch based on the conservative repeatable result.
- Set a new review trigger: revisit after a price or limit change, a major model change, a workflow redesign or a sustained change in demand.
This process turns a subscription decision into an operating measurement rather than a one-time feature judgment. The most credible answer is the one supported by your own baseline, observed use, accepted quality and complete cost ledger.
