Build AI capability around the work your IT team already does: identify tasks where AI may help, teach shared safe-use basics, then train each role to use, evaluate, and secure AI in its actual workflows. Be candid about how responsibilities may change, and plan for reskilling and role redesign where needed. Training can support augmentation, but it cannot guarantee that no job will change.
Start with IT tasks, not a catalogue of AI tools
Map recurring work across service desk, infrastructure, software, security, data, and IT operations. Ask staff where AI already appears in their work, which tasks involve repetitive effort or avoidable handoffs, and where errors carry meaningful risk. For each candidate task, record the capability people need, the sensitivity of the information involved, and who remains accountable for the outcome.
This task-first approach reflects the UK government’s advice to connect training to real work and tailor it to roles. There is no single universal IT skills assessment prescribed by the guidance. The government defines AI skills as “the competencies and abilities required to develop, implement, manage, and interact with AI systems effectively.” Its programme summary also notes: “AI use is rising faster than workforce capability.” Read the UK employer guide to AI upskilling.
The scale figures in that guide need their context: its evidence base included 536 survey responses, 23 workshops, and 10 case studies, and over 44% of surveyed organizations reported using AI tools daily. Those findings describe the guide’s survey population, not all employers or IT teams everywhere.

Teach shared foundations, then specialize by role
Give everyone a common baseline before moving into role-specific learning. Staff should know which tools are approved, what information they may enter, how to write a useful prompt, how to check an answer against trusted sources, and when to stop and escalate rather than rely on an uncertain result.
Service desk and service owners
Practice using approved AI in support workflows, checking suggested responses against authoritative documentation, and deciding when a person must review a customer-facing answer. Make accountability for the final response explicit.
Developers and agent builders
Go deeper on prompt and agent design, grounding responses in trusted information, evaluating outputs, and working with data quality. Microsoft’s organizational readiness guidance identifies prompt design, agent evaluation, governance, data engineering, and AI security as relevant skill areas.

Infrastructure and IT operations
Focus on monitoring, operational controls, incident handling, and recognizing when an AI-assisted action needs human review. Teach staff how to report unexpected behavior through the organization’s normal escalation paths.

Cover threat awareness, data handling, policy enforcement, and risk review. Connect those practices to the organization’s own rules rather than treating a general course as a substitute for local governance.
NIST describes its AI Risk Management Framework as a voluntary framework for incorporating trustworthiness considerations into AI design, development, use, and evaluation. It can help teams structure risk conversations across an AI system’s lifecycle; organizations still need to apply it to their own policies and context. Microsoft Learn offers training material on prompting, grounding, data quality, and security, as well as an organizational generative AI training module and an AI learning hub. These are concrete learning resources, not independent evaluations of a training provider.

Practise on representative, approved work
Turn the task map into exercises using representative work and controlled data. For a support team, that might mean drafting an answer from approved knowledge articles; for operations, it could mean interpreting a sample incident summary. The exact exercises should fit your systems, policies, and risk level.
- Set boundaries. State which tool is approved, which data may be used, and what the learner must not submit.
- Complete the task twice. Have learners compare an ordinary workflow with an AI-assisted one so they can see where AI changes the work rather than assuming it improves every step.
- Verify the result. Require learners to check outputs against trusted sources, identify unsupported claims or uncertainty, and decide whether human review is needed.
- Record failures and improve the workflow. Capture where the output went wrong, what control or information was missing, and how the process should change before the task is used in live work.
The exercise format is a practical way to apply role-based, work-linked training; it should not be mistaken for a validated curriculum prescribed by the cited guidance. Microsoft’s training material provides a starting point for topics such as prompting, grounding, data quality, and security.
Make workforce transition part of the plan
Explain early how AI could change responsibilities, which decisions remain human-owned, and how staff can raise concerns. Invite employees to share working patterns and failures with peers so useful knowledge does not stay with one person or team. If tasks shift, identify skill gaps and consider reskilling, redeployment, or role redesign.

The World Economic Forum and PwC recommend transparent discussion of job impacts, peer knowledge sharing, skill-gap identification, and workforce redeployment planning. These are management actions, not evidence that augmentation will preserve every role. Read the WEF and PwC report on generative AI, job augmentation, and workforce productivity.
Other workforce figures also require careful interpretation. The World Economic Forum’s Future of Jobs Report 2025 says 77% of surveyed employers plan to upskill or reskill existing workers to work alongside AI by 2030; that is an intention, not a completed outcome. It also reports that upskilling or reskilling existing workers was the most anticipated response to AI disruption in 45 of the 55 economies covered. A separate Adecco Group study, reported by its CEO in a WEF article published on 23 January 2024, found that 57% of respondents wanted their company to provide AI training. That is dated survey evidence, not a current global estimate. These figures measure different things and should not be compared as if they were equivalent. Compare courses, internal workshops, and coaching against the team’s real tasks and responsibilities. A useful option should provide practice and feedback, address security and governance as well as AI use, and work for employees with different levels of experience. Look for evidence that learners can apply the material safely on the job, not merely complete a course.

- Does the content map to actual IT work and the learner’s role?
- Do learners practise and receive feedback, including on checking outputs?
- Does it cover data handling, security, governance, and escalation?
- Can people with different starting skill levels access and use it?
- Will the material and peer support keep pace as tools and workflows change?

Review outcomes and keep the plan current
Check whether people can complete selected tasks accurately and safely, follow approved practices, and recognize when outputs need review. Track recurring errors and identify roles that need deeper instruction. Revisit the plan when tools, data access, or workflows change. These are practical management measures; the cited sources do not establish a single validated scorecard, course duration, or budget for IT teams.
