For better AI feedback, give each reviewer a distinct job instead of asking several agents to “review this” in the same way. A small board might check factual support, audience fit, structure, missing perspectives, and copyediting. Have reviewers work independently, then synthesize their comments without treating agreement as proof. Multiple reviewers can add cost or make a sound judgment worse, so use them when a draft genuinely needs different kinds of scrutiny—not by default.
The goal is not to simulate a room full of human specialists. It is to make the evaluation task explicit, expose blind spots, and give you a traceable reason for every suggested change.
Why distinct reviewers can improve a review
A generic prompt invites a generic response: broad praise, familiar advice, and a list of edits with little indication of what matters most. Assigning each reviewer a separate evaluation lens can make feedback more targeted and easier to act on. A factual reviewer should not spend its limited attention rewriting sentences, while a copyeditor should not silently decide whether a controversial claim is true.
The ICLR 2024 ChatEval study tested multi-agent evaluation on two benchmarks and reported stronger accuracy and correlation with human assessments. Its authors said diverse role prompts were essential in their setting; using the same role description could degrade performance. They wrote that “utilizing the same role description in the prompts can lead to a degradation in performance.” That supports differentiated roles as a design choice, not a guarantee that any set of personas will improve an individual draft. Read the ChatEval paper at ICLR 2024.

- 12-Month Warranty: Backed by a 12-month manufacturer warranty for peace of mind. Designed to meet strict quality control standards for reliable everyday performance.
A related approach is to define evaluators around dimensions grounded in the task, rather than inventing elaborate personalities. The ACL 2026 MAJ-EVAL paper constructs personas from relevant documents and reports closer alignment with human expert ratings than conventional automated metrics and existing LLM-as-judge methods in education and medicine. Those findings are limited to the paper’s domains and experiments; they do not establish that AI reviewers are human experts or that the method transfers to every kind of writing. A role prompt is an instruction about attention, not a credential.
This distinction matters in practice. “Act as a world-class editor” is a vague identity claim. “Check whether every medical recommendation is supported by a cited source, and label uncertainty” is a concrete evaluation assignment. The second instruction gives you something to audit when the output is wrong.
Choose review lenses that match the draft
Use only the roles that address real needs in the piece. These are practical editorial lenses, not a roster shown by research to be optimal. The board can have two reviewers for a short memo or five for a consequential explainer; there is no universally validated number.
The Tool Desk
Outbyte PC Repair FREERepair Windows errors before they cause bigger problemsFix Now →Outbyte Driver Updater FREEFix the driver behind crashes, sound loss and screen glitchesFind Drivers →- Factual support and uncertainty: Identify claims that need evidence, distinguish what the draft establishes from what it assumes, flag dates, names, figures, and causal statements that require external verification, and mark confidence rather than guessing.
- Audience and purpose: Check whether the draft answers the intended reader’s question at the right level, whether the promise made by the headline is fulfilled, and whether examples serve that purpose.
- Structure and clarity: Find missing steps, confusing transitions, buried conclusions, undefined terms, or sections that do not earn their place. Ask for a proposed order only when the current order obstructs understanding.
- Counterarguments and missing perspectives: Look for relevant objections, affected readers, edge cases, or stakeholders the draft overlooks. This reviewer should identify a consequential omission, not manufacture disagreement for its own sake.
- Copyediting: Suggest specific improvements to wording, grammar, consistency, accessibility, and readability without changing the argument or introducing new facts.
You can add a domain-scope reviewer when the subject has technical, legal, medical, or financial consequences, but do not present that model as a licensed professional. Its task is to flag terminology, assumptions, and verification needs for a qualified human. For a short announcement, a factual check and copyedit may be enough. A consequential explainer may benefit from audience, structure, and counterargument reviews as well. The right board follows the task; adding roles that merely repeat one another creates noise.
Decide whether the draft needs a board
Start by describing the failure you are trying to prevent. If the problem is three awkward sentences, a single focused copyedit is more efficient than a panel. If the draft combines uncertain claims, a new audience, a complex sequence of instructions, and an obvious risk of omission, separate lenses are more defensible.
Use one reviewer first when the task is low-stakes, straightforward, and dominated by one evaluation question. Add another role when the first review reveals a different kind of uncertainty, when two quality dimensions could conflict, or when a second independent perspective would change a decision. For example, an audience reviewer may recommend simplifying a term that the factual reviewer says must remain precise. That is a real trade-off to resolve, not duplication.

This staged approach also limits token and time cost. The Findings of ACL 2026 paper reports that vanilla multi-agent debate can underperform simple majority vote despite higher computational cost. Its experiments identify diverse initial viewpoints and explicit, calibrated confidence as useful mechanisms across six reasoning-oriented question-answering benchmarks. The result supports designing for diversity and calibration, not blindly multiplying agents. It does not establish an editorial threshold such as “always use three reviewers.”
Set up a review that produces usable feedback
- Define the assignment. Give each reviewer the draft, intended audience, purpose, publication context, length or style constraints, and any supplied references it may use. State what a successful revision would accomplish. Avoid vague requests such as “make this better.”
- Assign one lens per reviewer. State what to assess and what not to assess. For example, ask the factual reviewer to flag unsupported claims rather than rewrite the whole article, and tell the copyeditor not to alter technical meaning.
- Set an output schema. Require a short summary, a list of findings, the quoted or located passage, a severity or priority label, the reason, and one actionable revision or verification step. A fixed structure makes comments easier to compare.
- Require reasons and evidence. Ask each reviewer to name its lens, point to the relevant passage, explain the concern, separate factual issues from preferences, and say when it lacks enough information. “This feels weak” is not a usable finding without a location and rationale.
- Collect first-pass reviews independently. Do not show reviewers each other’s comments before their initial assessment if you want independent views. Staggering calls or using separate conversations can reduce the chance that one reviewer simply echoes another.
- Run a targeted second pass only when needed. If independent reviews expose a factual dispute or a conflict between clarity and precision, give a synthesis step the specific dispute. Do not launch an open-ended debate over every sentence.
- Synthesize without voting. Group overlapping feedback, preserve meaningful disagreements, and mark claims that need outside verification. Agreement can help prioritize a question, but it does not establish that a claim is true.
- Make the final editorial decision yourself. Verify factual claims and choose which changes to accept. Record rejected suggestions when the reason may matter later, such as preserving a necessary technical qualification.
Independence is most valuable before synthesis. Once reviewers see a shared summary, they can respond to evidence and resolve a specific conflict; before then, the point is to obtain genuinely separate observations.
How to write role prompts that stay in scope
A useful prompt describes the task, the boundary, the evidence standard, and the response format. It does not need theatrical backstory. Ask the reviewer to distinguish a factual concern from a preference and to preserve uncertainty when the draft does not establish a claim.
You are reviewing a draft for this purpose: [purpose].
Intended audience: [audience].
Publication context and constraints: [context].
Your assigned lens: [one evaluation dimension].
Review only this lens. For each concern:
1. Quote or identify the relevant passage.
2. Explain why it is a concern for this audience or purpose.
3. Label it as a factual issue, an uncertainty, a risk, or a preference.
4. State what evidence would resolve it, if applicable.
5. Give one concise, actionable revision or verification step.
Do not invent sources, credentials, or facts. Do not treat other reviewers' agreement as proof. Preserve uncertainty where the draft does not establish a claim.
The bracketed items are variables to replace with the actual purpose, audience, context, and assigned lens. For a factual review, add the permitted reference set and ask the model to quote the relevant passage from that set. For a copyedit, specify the style conventions and tell it to leave factual content unchanged. For a counterargument review, define what counts as relevant rather than asking for an unlimited list of objections.
Independence, debate, and synthesis
There are two different workflows: independent review followed by synthesis, and an interactive debate in which reviewers see and challenge one another. The first is easier to audit and usually better for collecting diverse first impressions. The second can help resolve a clearly framed disagreement, but it also introduces opportunities for conformity, domination, and premature agreement.
Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Repair Windows errors before they cause bigger problems3Scan for outdated or missing drivers - takes under a minuteIf you use a debate step, require each agent to state its initial position before reading other comments, identify which new evidence changed its view, and retain a confidence level that can go down as well as up. Ask the synthesizer to produce three buckets: points supported by the draft or supplied evidence, points that remain disputed, and points requiring external verification. Never instruct it to select the majority view automatically.

Consensus is an editorial signal, not a truth test. Several agents can share the same mistaken assumption, especially when they receive identical role descriptions or the same misleading passage. Conversely, a lone objection can be correct. The synthesis should explain why a recommendation is accepted, deferred, or rejected.
Costs, efficiency, and selective triggering
Every additional reviewer means another model call, more input tokens, more output to inspect, and another opportunity for contradictory advice. If a board produces five long reports for a 300-word announcement, the review itself may cost more attention than the draft.
The AAAI 2026 iMAD paper describes this trade-off directly: triggering multi-agent debate for every query incurs substantial token cost and may overturn a correct single-agent answer. Its selective method uses structured self-critique and a debate-decision classifier. Across six visual question-answering datasets, the authors report up to 92% lower token use and up to 13.5% higher final-answer accuracy. Those are maxima on the stated datasets, not expected gains for a writing workflow, and the paper concerns visual question answering rather than article editing.
Quick wins for a faster PC:
Repair Windows errors before they cause bigger problemsFix Now →Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →Apply the principle conservatively: begin with one focused pass, inspect whether the task actually contains multiple dimensions, and trigger additional roles only when the expected value exceeds the extra cost. You can also reserve the most expensive reviewer for flagged sections instead of sending the entire draft through every role. Keep a simple log of model calls, elapsed time, unresolved disputes, and accepted changes so you can tell whether the board is earning its cost.
No software purchase is required. Separate chats, a spreadsheet, or a document with labeled sections can implement the method. Commercial writing or evaluation tools may package reusable prompts or multi-agent routing, but a product is optional; the method depends on clear assignments and human judgment, not on a particular vendor.
Failure modes to watch for
- Persona theater: Elaborate biographies can make a response sound authoritative without improving its evidence. Prefer a narrow, testable lens.
- Role duplication: Five agents told to “review quality” are five variations of one generic reviewer. Different dimensions and instructions are what create useful contrast.
- Sycophancy: A reviewer may agree with the draft or with a dominant agent instead of examining the passage. Require independent first-pass reasons and evidence.
- Domination: In an interactive exchange, one verbose or confident agent can crowd out quieter objections. Limit turn length and ask the synthesizer to account for every role.
- Premature convergence: Agents can settle on an early interpretation before testing alternatives. Preserve an explicit unresolved-disagreement section.
- False precision: A numerical score can disguise uncertainty. Ask what the score means, what evidence supports it, and what would change it.
- Scope drift: A copyeditor may rewrite the argument, or a structure reviewer may introduce unsupported facts. Require each comment to remain within its assigned lens.
- Consensus laundering: A synthesis agent may turn three similar guesses into a statement of fact. Require external verification for consequential claims regardless of vote count.
How to tell whether the review process is working
Do not judge a board only by confident wording, a high score, or unanimous comments. Compare how well the reviewers address the task and whether their reasoning is grounded in the draft.

- Task relevance: Does each reviewer assess a different, useful dimension, or do reports repeat the same advice?
- Independent viewpoints: Do first-pass reviews offer separate reasons, or repeat the same conclusion without independent evidence?
- Evidence and uncertainty: Do reviewers point to text and distinguish supported facts from assumptions or preferences?
- Responsiveness: When a reviewer is shown contrary evidence, does it address that evidence specifically rather than restating its position?
- Influence balance: Does one agent determine the outcome simply by speaking first or writing the most?
- Stability: Do small prompt or ordering changes cause wildly different recommendations, and are those changes explained?
- Handling disagreement: Does synthesis preserve unresolved differences instead of forcing a consensus?
- Quality for the task: Do the suggestions improve the draft against its actual purpose and audience?
- Cost and time: Is the additional review worth the extra model calls and human effort?
An ICML 2026 diagnostic study warns that outcome-only measures such as consensus, majority vote, or judge scores can miss sycophancy, domination, and premature convergence. It argues that reliable evaluation requires measuring not only what answer agents reach, but how they reach it. The study proposes examining engagement, responsiveness, influence asymmetry, balance, stability, and agent utility alongside outcomes. For a writing review, inspect whether reviewers respond to evidence and retain justified disagreement—not merely whether they reach the same answer. Read the ICML 2026 diagnostic study.
A practical comparison: one reviewer, independent board, or debate
| Workflow | Best fit | Main advantage | Main risk |
|---|---|---|---|
| One focused reviewer | Low-stakes or single-dimension edits | Low cost and simple decisions | Blind spots when the task has several competing dimensions |
| Independent role board | Drafts needing factual, audience, structural, and perspective checks | Separate reasons and clearer accountability | More tokens, contradictory advice, and synthesis work |
| Targeted debate after independent review | A small number of consequential disputes | Lets agents respond to specific evidence | Conformity, domination, premature convergence, or reversal of a correct judgment |
Compare workflows on task relevance, independence and diversity, evidence quality, confidence calibration, disagreement handling, human alignment or task-specific quality, and token and time cost. A workflow that sounds more decisive is not necessarily better.
Worked example: reviewing an explainer
Suppose an explainer promises to show readers how a new process works. The factual reviewer lists every date, number, causal claim, and named organization that needs verification. The audience reviewer checks whether a newcomer can follow the terminology and whether the examples answer the reader’s actual question. The structure reviewer maps the sequence from problem to steps to conclusion. The counterargument reviewer asks which affected reader or edge case would challenge the recommendation. The copyeditor then improves wording without changing those decisions.
The synthesis step might find that all reviewers agree a definition is missing, while the factual and audience reviewers disagree about whether a technical term should be simplified. It should record both positions, explain the trade-off, and ask a human editor to choose based on the publication’s audience. If a factual reviewer flags a claim but cannot verify it, the result is a verification task—not permission to delete or retain the claim by majority vote.

How do I make AI critique a draft from different perspectives?
Create separate prompts for factual support, audience and purpose, structure and clarity, counterarguments or missing perspectives, and copyediting. Collect the first reviews independently before asking a synthesis step to compare them.
Is using multiple AI reviewers better than one?
Not automatically. Multiple roles can expose different issues, but they add token and review cost, can repeat one another, and can overturn a correct judgment. Use a board when the draft has genuinely different evaluation dimensions; otherwise start with one reviewer.
How many AI reviewers should I use?
There is no research-established optimal number. Choose the smallest set that covers the real dimensions of the task. A short, low-stakes edit may need one role; a complex draft may justify several distinct roles.
Windows Errors? Fix Them Before They Spread

Random freezes, missing sound and display glitches usually trace back to one bad driver. Find and replace yours safely.Free scan · under a minuteShould reviewers see one another’s comments?
Keep first-pass reviews independent when you want separate viewpoints. Show comments later for a narrowly defined dispute, and require the synthesis to preserve unresolved disagreement instead of treating consensus as truth.
Can AI reviewers verify factual claims?
They can flag claims, identify what evidence is missing, and compare text with references you provide. A human should verify consequential facts and decide whether to publish or revise them; role prompts do not create professional credentials.
What do the reported cost and accuracy figures mean for writing?
The iMAD authors reported up to 92% lower token use and up to 13.5% higher final-answer accuracy across six visual question-answering datasets. Those maxima do not predict gains for article editing, so use them as evidence that selective routing matters, not as a promise.
Do I need special software to build an AI review board?
No. Separate chats, a shared document, or a spreadsheet can hold role prompts and findings. Commercial tools may package routing or reusable prompts, but no purchase is necessary.
What should I do when reviewers disagree?
Identify whether the conflict is factual, audience-related, structural, or a matter of taste. Preserve both reasons, seek external verification for factual disputes, and make the final editorial choice yourself.
The Bottom Line
A focused AI review board is a workflow for separating questions, not a guarantee of expert judgment. Assign distinct, task-relevant lenses; collect independent reasons; synthesize disagreements without counting votes; trigger extra review selectively; and verify consequential claims yourself. If the extra roles do not reveal a different question or improve a decision enough to justify their cost, use one reviewer and keep the process simple.
