The practical answer is to set a target allocation based on your goals, time horizon and risk tolerance, then reduce the winning stock until it no longer dominates that plan. Fill the gaps with diversified stock and bond funds, use new cash flows where they help, and model taxes before selling appreciated shares.
There is no universal percentage to sell. The right amount depends on the stock’s share of your total investable assets, your acceptable concentration, account type, tax basis and the role the money must play.
Why a big gain can leave you with a risky portfolio
A stock that appreciates dramatically can change your portfolio even when you never place a trade. If your original plan was 60% stocks and 40% bonds, a surge in one holding can push the stock portion far above target. The portfolio may now depend heavily on one company, sector or country instead of on the diversified mix you selected.
The U.S. Securities and Exchange Commission (SEC) defines rebalancing as “bringing your portfolio back to your original asset allocation mix.” In practice, that means comparing what you own with the mix that still fits your life, not automatically selling because a headline says a stock is expensive.

Allocation drift in numbers
| Original plan | What changed | Result | Possible response |
|---|---|---|---|
| 60% stocks, 40% bonds | Stocks rise sharply | 80% stocks, 20% bonds in the SEC example | Sell some stock and buy bonds, buy bonds with new money, or redirect contributions until the mix is restored |
| 70% stocks, 30% bonds | Stocks outperform | 76% stocks, 24% bonds in Vanguard’s example | Rebalance or deliberately set a new target if your circumstances have changed |
The gain itself is not a reason to predict a fall. Concentration is a risk-management issue: a company-specific event can damage a large part of your wealth at once. Diversification also does not prevent losses or guarantee a return; it spreads exposure so one holding has less power over the outcome.
Start with a complete inventory
Do not decide how many shares to sell until you know the size and tax character of the entire position. Gather information from every taxable, retirement and other investment account, then calculate the stock’s percentage of total investable assets. Include shares held at another broker, in an employer plan or through an option or restricted-share arrangement if they are part of your financial exposure.
Inventory checklist
- Account type and owner for each holding.
- Number of shares and current market value.
- Cost basis for each tax lot, including lots acquired through reinvested dividends or corporate actions.
- Purchase date and holding period for every lot.
- Unrealized gain or loss by lot.
- Trading restrictions, blackout periods, vesting rules, voting commitments or employment-related limits.
- Cash, bonds, funds and other securities that already provide diversification.
- The stock’s percentage of total investable assets, and its percentage of each individual account.
A position that is 25% of a taxable account may be a smaller share of your household portfolio if retirement accounts contain broad funds. Conversely, a position that looks modest in one account can be a large concentration when all accounts are combined.
Write the target allocation before choosing a sale
Your target should come from the job your money must do. List major goals, the date each goal may require funding, the amount of flexibility you have, and how much loss you could tolerate without abandoning the plan. A near-term spending goal generally cannot absorb the same volatility as a long-term retirement account, but the appropriate mix is personal and must not be inferred from the stock’s recent performance.
Define the building blocks
Set percentages for broad categories such as stocks, bonds and cash. Then decide how the stock allocation is spread across companies, sectors, company sizes and countries, and how the bond allocation is diversified by issuer and maturity. A broad-market fund can hold many securities, but a narrowly focused fund may still leave you concentrated in the same sector or company risk as the appreciated stock.

Write down a maximum concentration you can accept for the individual company. That is a risk boundary, not a promise that the stock will underperform. Also record whether you are intentionally keeping a smaller “conviction” position after rebalancing; an explicit limit is easier to maintain than an unspoken hope that the position will eventually become smaller.
Do not let performance set the target
Recent gains can make a high stock percentage feel normal. Recent losses can make a low percentage feel safer. Both reactions can turn rebalancing into market timing. Vanguard describes rebalancing as staying in sync with long-term goals rather than trying to predict markets. If your goals, time horizon or risk tolerance have changed, you may set a new target; otherwise, restore the existing one.

Calculate the amount that is actually overweight
For each category, multiply total investable assets by its target percentage. Subtract the current value of that category to find the amount needed. The stock’s excess is not simply “half the shares” or a fixed percentage of the gain; it is the value above your chosen company limit and overall stock target.
For example, if total investable assets are $500,000 and your target for the individual company is 10%, the target value is $50,000. If the holding is worth $150,000, the excess relative to that limit is $100,000 before considering taxes, other stock exposure and practical constraints. That calculation does not tell you that selling exactly $100,000 is suitable; it identifies the gap for a tax and risk review.
Choose what to buy for diversification
After identifying underweights, select investments that fill those gaps rather than simply adding another product with a familiar ticker. Broad stock or bond mutual funds and exchange-traded funds (ETFs) can offer broad diversification with relatively little money, as Schwab explains. Review a fund’s holdings, sector and geographic exposure, expenses, trading spread, minimums and tax characteristics before using it.

Check for hidden overlap
- Look at the largest holdings. A fund whose top position is the same company can leave the concentration unchanged.
- Review sector weights. A technology-sector fund, for example, may not offset a technology company position.
- Check geographic exposure if the original stock is tied to one country.
- Compare the fund’s stock or bond role with your written allocation; a “balanced” label does not by itself reveal the mix you need.
- Use more than one fund only when each adds a distinct exposure. Several overlapping funds can create complexity without meaningful diversification.
Individual securities can be used for a specific purpose, but building diversification one company at a time requires ongoing research and leaves more company-specific risk. Broad funds generally make it easier to maintain the allocation, although they still fluctuate and can lose value.

The SEC identifies three basic ways to rebalance. You can sell overweight assets and buy underweight assets; buy additional underweight investments; or direct continuing contributions to underweight categories. A combination is often practical after a large gain.
| Method | Best feature | Main limitation | Useful when |
|---|---|---|---|
| Sell the overweight stock and buy underweights | Reduces concentration immediately and precisely | Taxable sales can create capital-gains consequences and transaction costs | The risk is unacceptable now or the gap is too large for cash flows to close |
| Redirect contributions, dividends and withdrawals | Can reduce or avoid immediate sales | May take years to reach the target, and the position remains concentrated meanwhile | You have substantial ongoing contributions and the drift is tolerable |
| Combine sales with new cash flows | Balances speed, tax control and precision | Requires tracking several moving parts | You need a staged reduction while directing all new money to underweights |
Decide between an immediate sale and staged sales
Immediate reduction
Selling enough shares in one transaction brings the concentration down quickly and removes the risk that the price falls before you complete the plan. It also fixes the tax year of the sale and may realize a large gain at once. Review the order type, liquidity, trading restrictions and expected transaction costs before submitting an order.
Staged reduction
A staged plan sells predetermined amounts on a schedule or at documented thresholds. It can spread realized gains across tax years and reduce the regret of choosing one day, but it leaves you exposed to the stock during the staging period. A schedule should be written in advance rather than changed after each price move.
Selected tax lots
Brokerages commonly allow lot selection, but the available labels and deadlines vary. Selling lots with a higher basis can reduce the realized gain; selling lower-basis lots may produce a larger gain but remove more shares. Confirm the basis and holding period displayed by the broker, give explicit instructions before the trade and retain the confirmation. Do not assume that “first in, first out” is the only rule or that a displayed basis is complete.

Model taxes and costs before trading
A sale in a taxable account can create capital-gains consequences, and a non-retirement-account rebalance may affect your tax liability, as Schwab cautions. Estimate the gain by lot and consider the holding period, federal and state effects, estimated payments and whether losses elsewhere could offset gains. Tax rules change and depend on your jurisdiction and circumstances, so a qualified tax adviser should review a large transaction before it is placed.
Questions for a tax adviser
- Which lots have the most useful basis and holding period for this sale?
- Would realizing gains in one tax year affect estimated payments or another tax obligation?
- Are there realized or unrealized losses that can offset gains under the rules that apply to you?
- How should charitable gifts, withholding or staged sales be evaluated if they are relevant to your situation?
- What records should you keep for basis, inherited shares, employee compensation or corporate actions?
Also account for commissions, fund expenses, bid-ask spreads and any account-specific transaction charges. The cheapest-looking route is not necessarily the one that best controls concentration or taxes.
A step-by-step rebalancing workflow
- Consolidate the facts. Export current values, tax lots, restrictions and cash flows from every account. Reconcile the totals with statements.
- Set the target. Write percentages for stocks, bonds, cash and any deliberate individual-stock maximum. Base them on goals, time horizon and risk tolerance.
- Measure drift. Compare current percentages with targets and calculate the dollar amount needed in each underweight category.
- Select the replacement exposures. Favor broad funds whose holdings, sectors and countries do not recreate the original concentration. Document why each fund belongs in the plan.
- Choose the sale path. Decide whether to sell immediately, stage sales, select specific lots, redirect contributions or combine these methods.
- Run the tax and cost estimate. Have a qualified tax adviser review gains, holding periods, state and federal effects, possible offsets and estimated payments. Include trading and fund costs.
- Place and verify trades. Confirm the account, lot instructions, order details and settlement. Check the post-trade percentages rather than assuming the order filled as intended.
- Redirect future cash. Send contributions, dividends and withdrawals toward underweights until the allocation is back within the permitted range.
- Record the rule. Save the target, concentration limit, chosen funds, tax assumptions and review trigger so future decisions are not driven by news coverage.
Set a maintenance rule
Without a written rule, a diversified portfolio can drift back toward the winner. Choose a calendar review, a threshold review or both. Vanguard gives a five-percentage-point threshold as an example: rebalance when an allocation is at least five percentage points away from target. A threshold is not a universal requirement; it is a starting framework to test against taxes, costs and the size of your accounts.
| Rule | Strength | Trade-off |
|---|---|---|
| Annual review | Simple and easy to schedule | Can allow large drift between reviews |
| Threshold, such as five percentage points | Responds to meaningful changes rather than small noise | Requires monitoring and a decision when the threshold is crossed |
| Calendar plus threshold | Combines a routine check with a guardrail for unusual drift | More record-keeping and possible trades |
At each review, update values, tax lots, goals and restrictions. If a job change, approaching withdrawal or other life event changes your risk capacity, revise the target deliberately instead of calling the change a rebalance.

| Approach | Decision support | Tax handling | Control and workload |
|---|---|---|---|
| Self-directed broad-fund portfolio | You make the allocation and trade decisions | You or your tax adviser select lots and report sales | Highest control; you monitor and rebalance |
| Fiduciary adviser | Personalized planning and implementation guidance | May coordinate with your tax adviser; confirm exactly what is included | Less execution burden, with advisory fees and a need to verify conflicts and credentials |
| Automated service | Uses a selected risk profile and programmed rules | Features vary; verify lot management and tax support | Convenient monitoring, but less customization for unusual restrictions |
One automated-investing FAQ describes daily check-ins and automatic rebalancing to keep a portfolio consistent with its selected risk profile. That feature does not replace checking holdings, fees, tax treatment or whether the programmed allocation matches your written plan.
Common mistakes and how to correct them
“I will sell when the stock returns to its peak.”
This ties risk control to an unknowable price. Replace the prediction with a concentration limit and a dated sale rule.
“I diversified by buying several funds.”
Fund count is not diversification. Inspect holdings, sectors, countries and top positions for overlap with the original stock.
“I will avoid taxes by never selling.”
That preserves the tax deferral but also preserves concentration risk. Compare the cost of realizing gains with the financial damage a single-company decline could cause, then obtain tax advice.
“My retirement account is diversified, so the taxable position does not matter.”
Measure the household portfolio across accounts. A diversified account can reduce, but not automatically eliminate, total exposure to the winning company.
“I changed the target after the gain, so I do not need to rebalance.”
A new target can be valid when goals or risk tolerance changed. It should be documented and tested against your ability to withstand losses, not adopted solely to justify keeping an oversized position.
What this process can and cannot do
Rebalancing is a risk-control process, not a promise of higher returns and not a market-timing system. It can reduce dependence on one company, make the portfolio’s risks visible and reconnect investments with your goals. It cannot tell you the future price of the winner, eliminate taxes, prevent losses or guarantee that the replacement funds will rise.
