A diversified family-office portfolio starts with the family’s cash-flow obligations, tax and currency exposure, governance capacity, and tolerance for permanent loss—not with a copied percentage split. Set strategic sleeves for public equities, fixed income and cash, real estate, and private equity; assign each a target range; then diversify inside every sleeve by geography, currency, sector, manager, strategy, leverage, liquidity, and vintage year.

Published surveys illustrate why a single “family-office allocation” is misleading. Goldman Sachs, UBS, BlackRock, and Citi surveyed different populations and used different asset-class definitions. Their figures are useful context for setting questions and guardrails, not a ready-made recommendation.

Why there is no universal family-office allocation

Family offices differ in spending, tax residence, liabilities, philanthropic commitments, operating businesses, time horizon, risk capacity, and access to private deals. A single-family office preserving wealth for several generations may need a very different liquidity profile from an entrepreneurial family still funding a business or paying concentrated tax liabilities.

The major 2025 surveys also describe different samples. Some report U.S. portfolios, others global portfolios; some separate cash from fixed income, while others group private assets into a broad alternatives category. Read the numbers as observations from named respondent groups, not as an industry rule.

Source and sample Reported allocation data How to interpret it
Goldman Sachs (2025), 245 institutional family offices 31% public equities; 42% alternatives; 11% fixed income; 12% cash. Within alternatives: 21% private equity, 11% private real estate and infrastructure, 4% private credit, 6% hedge funds, and 1% commodities. The 42% alternatives figure is a broad category; its components should not be added to the other headline sleeves as if they were independent totals.
UBS (2025), 317 single-family offices across more than 30 markets; U.S. portfolio view 32% equities; 9% fixed income; 5% cash; 27% private equity; 18% real estate; 3% private debt. This is a U.S. family-office view within a multinational survey, so it is not a global target for every office.
BlackRock (2025), 175 family offices across 27 markets and $320 billion of respondent investable AUM 42% alternatives in participating portfolios. The survey highlights the scale of alternatives but does not establish a complete stock, bond, cash, real-estate, and private-equity model.
Citi Private Bank (2025), global family-office sample 27% public equities; 15% fixed income; 13% cash and cash equivalents; 12% direct real estate; 11% private-equity funds or funds of funds; 9% direct private equity; 5% hedge funds; 3% private credit. Citi distinguishes direct real estate and direct private equity from fund exposures, producing a different-looking mix from surveys that aggregate them.

One additional UBS result shows how allocations can change: developed-market equity averaged 26% in 2024, while respondents planning a change targeted 29%. That is evidence of a moving policy decision, not proof that 29% is optimal.

Start with the family’s constraints

Write down the obligations the portfolio must meet before selecting funds or managers. The same asset can be appropriate for one family and unsuitable for another if the timing of cash needs differs.

Separate operating cash from long-term capital

Create a cash-flow schedule for household spending, taxes, debt service, capital expenditures, charitable commitments, and known investments in operating businesses. Keep near-term requirements in instruments whose value and access are dependable when markets are stressed. Do not count an undrawn private-fund commitment as available cash, and do not rely on a property sale or a private-company exit to meet a fixed-date obligation.

Map tax residence and currency

Record each family member’s tax residence, the entities that own assets, applicable withholding rules, and the currencies in which spending and liabilities occur. A portfolio can appear diversified in asset classes while remaining concentrated in one currency or exposed to an unfavorable tax treatment of partnerships, real-estate income, carried interest, or debt-financed returns. Obtain jurisdiction-specific advice before implementation; survey percentages do not capture those differences.

Define horizon, risk capacity, and loss limits

Distinguish the ability to tolerate volatility from the ability to tolerate a permanent loss or a delayed distribution. State which capital is genuinely multigenerational and which may be needed for a home purchase, business support, education, philanthropy, or an estate-tax event. Record drawdown limits, leverage restrictions, and circumstances that would force a sale.

Set governance and decision rights

Identify who approves the investment policy statement (IPS), who can hire or terminate a manager, who authorizes capital calls, and how conflicts are disclosed. Include family members, trustees, investment staff, and outside advisers where their legal or fiduciary roles require it. A high allocation to private assets demands enough internal time and expertise for diligence, valuation review, legal documentation, and ongoing monitoring.

Translate objectives into strategic sleeves

Use ranges and rebalancing bands instead of pretending that one point estimate fits every family. Each sleeve should have a job, a liquidity expectation, and a risk source. The target is a policy decision approved in the IPS; the survey figures above are context for testing whether the result is plausible.

Public equities: liquid growth

Public equities provide daily-market liquidity in most listed markets and broad participation in business earnings. Diversify across developed and emerging markets, company sizes, sectors, and factors rather than treating one domestic index as the whole growth allocation. Examine look-through exposure: several managers may all own the same large technology companies or carry the same momentum and growth biases.

Use the family’s spending currency and liabilities to decide how much currency exposure to hedge. A hedged share class can reduce currency volatility but introduces costs and counterparty considerations; an unhedged position may diversify a home-currency liability while increasing short-term fluctuations. Make the choice explicit rather than allowing each manager to decide independently.

Bonds and cash: liquidity, income, and ballast

Fixed income and cash fund predictable spending, provide coupons or interest, and can reduce the need to sell growth assets during a drawdown. Analyze maturity, duration, credit quality, issuer concentration, call features, and currency. A portfolio labeled “bonds” may still be vulnerable if it is concentrated in long-duration debt, lower-quality credit, or one sovereign issuer.

Use a ladder that matches known dates for taxes, debt maturities, and large commitments. Keep a reserve for uncertain but plausible needs separately from money earmarked for routine spending. The reserve should be tested for inflation erosion, reinvestment risk, and the possibility that several demands arrive together.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Real estate: income and asset-backed diversification

Real estate can provide rent, potential inflation sensitivity, and returns driven by property cash flow rather than quoted equity prices. Decide whether the exposure is direct property, a commingled fund, a listed vehicle, or a private real-estate and infrastructure fund. These forms differ in liquidity, leverage, valuation frequency, control, tax reporting, and operational workload.

Look through properties by location, tenant, property type, lease term, financing structure, and development stage. Several buildings in different funds may still depend on the same city, office market, interest-rate path, or refinancing window. Model vacancies, rent resets, maintenance capital, insurance, property taxes, and debt maturities before treating rental income as spendable cash.

Private equity: illiquid, long-horizon growth

Private equity seeks value creation in operating companies and normally requires a multi-year commitment. Returns arrive through irregular distributions, while capital calls can occur when public markets are falling. Distinguish buyout, growth, venture, and sector-specialist strategies because their loss patterns, pacing, leverage, and exit dependence differ.

Commitment size should be based on the family’s ability to fund calls and tolerate delayed exits, not on the headline percentage of a peer survey. Model the unfunded commitment, expected call pace, distribution timing, and the effect of a slower exit market. A portfolio with many funds may still be concentrated in one sponsor, strategy, country, industry, or vintage year.

Diversify inside every sleeve

Asset-class labels are only the first layer. Build a look-through exposure map that identifies where risk actually comes from.

Geography and currency

Record the country of revenue, assets, employees, regulators, and collateral—not merely the fund’s legal domicile. Compare exposures with the family’s residence, operating company, property holdings, and future spending. A U.S.-domiciled fund can own companies whose earnings depend heavily on one foreign market, and a global property fund can still be concentrated in one metropolitan area.

Sector, factor, and business-model overlap

Aggregate exposures to technology, financials, energy, housing, commodities, and other economically sensitive areas across public and private holdings. Identify repeated factor bets such as growth, value, quality, momentum, small-cap risk, duration, and leverage. Private-company valuations can lag public prices, so apparent stability may conceal the same economic exposure held elsewhere.

Manager and sponsor concentration

Set limits for one external manager, private-equity sponsor, administrator, custodian, and banking counterparty. Review key-person provisions, succession plans, ownership changes, side letters, valuation policies, and conflicts. Two funds managed by different teams may still share a parent company, financing source, or deal pipeline.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Strategy, leverage, and liquidity

Classify each investment by strategy, gross and net leverage, redemption terms, gates, lockups, notice periods, and collateral requirements. A hedge fund with quarterly liquidity and a property fund with a multi-year lockup should not be treated as interchangeable alternatives. Stress the impact of margin calls, subscription lines, refinancing, and delayed redemptions.

Vintage-year pacing

Spread private-market commitments across vintage years so that one entry point does not dominate the portfolio. Track committed, called, invested, distributed, and remaining net asset value by vintage and strategy. Pacing decisions should account for both the existing unfunded schedule and the amount available for new commitments after meeting spending and reserves.

Build a liquidity and commitment ladder

Liquidity planning is the control that connects a strategic allocation to real-world obligations. Create a schedule with at least four layers:

  1. Immediate operating cash: money for routine spending, payroll, taxes, and other obligations that cannot be postponed.
  2. Reserve liquidity: high-quality, readily accessible assets for emergencies, market dislocations, and uncertain timing.
  3. Intermediate assets: bonds and other instruments matched to known liabilities and debt maturities.
  4. Illiquid commitments: private equity, private real estate, infrastructure, and other investments whose cash flows depend on manager decisions or market exits.

For every private fund, record the maximum commitment, amount called, remaining unfunded balance, expected call pattern, distribution assumptions, and legal deadline for funding. Aggregate those schedules with property capital needs, operating-company support, and philanthropic pledges. The result is a forward cash-flow model rather than a static percentage chart.

Stress-test before adding illiquidity

Run scenarios that combine a public-market decline with slower private distributions, lower property valuations, higher interest costs, delayed refinancing, and several simultaneous capital calls. Test whether the family can meet obligations without forced sales, breaches of lending covenants, or unacceptable tax consequences. Re-run the model when commitments, debt, spending, or the family’s liquidity needs change.

Choose an implementation vehicle deliberately

Direct ownership, funds, co-investments, and outsourced mandates solve different problems. Compare them on control, diversification, liquidity, fees, tax treatment, access, and operational burden.

Vehicle Potential strengths Trade-offs to underwrite
Direct ownership Control over assets, governance, timing, and sometimes tax structuring. Concentration, sourcing demands, legal and operational work, valuation responsibility, and difficulty selling quickly.
Commingled or limited-partner funds Manager expertise, broader deal diversification, shared operations, and access to specialist strategies. Management fees, carried interest, lockups, capital calls, limited control, reporting delays, and fund-level leverage.
Co-investments Potentially lower fee load on a specific deal and more targeted exposure alongside a sponsor. Deal concentration, faster diligence deadlines, limited diversification, uncertain allocation, and the need to evaluate the underlying company separately.
Outsourced or delegated mandates Centralized implementation, reporting, manager research, and execution for a family without a large internal team. Delegation risk, layered fees, mandate constraints, conflicts, and the need to verify that the provider aggregates look-through exposures.

Ask each provider for a complete fee schedule covering management fees, carried interest, transaction and financing costs, custody, administration, performance measurement, and termination. Compare after-tax, after-fee outcomes in the relevant jurisdiction rather than relying on a headline return.

Consolidate reporting and review on a schedule

A family office needs a look-through balance sheet, not a stack of manager statements. Consolidated reporting should show exposures by asset class, geography, currency, sector, factor, manager, strategy, vintage, leverage, liquidity bucket, and legal owner. Add a cash-flow view covering contributions, distributions, fees, taxes, debt service, and unfunded commitments.

Monitor drift and concentration

Set alerts for range breaches, exposure limits, liquidity shortfalls, collateral calls, and a rising share of one manager or theme. Investigate whether drift comes from market performance, new commitments, distributions, currency moves, or a change in valuation methodology before trading.

Rebalance with tax and liquidity in mind

Use the IPS bands to decide when action is required, but weigh transaction costs, tax realization, lockups, and upcoming capital calls. Rebalancing may involve directing new cash, pausing commitments, trimming liquid holdings, or negotiating a secondary sale rather than immediately selling an appreciated position.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Review governance annually and after major events

Hold a formal policy review at a pre-agreed interval and whenever there is a major inheritance, sale of an operating business, change in tax residence, new debt, leadership transition, or material change in spending. Confirm that the people approving investments still have the authority, information, and independence the IPS requires.

Common failure modes and practical fixes

Copying a peer allocation

Symptom: a proposed mix is justified only by a survey percentage. Fix: document the family’s obligations and risk capacity first, then use peer data to challenge—not dictate—the ranges.

Counting illiquid assets at their reported value

Symptom: private holdings appear stable while cash needs rise. Fix: model delayed exits, valuation haircuts, unfunded calls, and the time required to sell or refinance.

Overlooking look-through concentration

Symptom: many funds are owned, but the same sponsor, technology theme, country, or factor dominates. Fix: aggregate underlying holdings and set explicit manager, strategy, geography, and sector limits.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Mixing liquidity categories

Symptom: cash, short-term bonds, hedge funds, property funds, and private equity are all labeled “alternatives” or “liquid.” Fix: report redemption terms, notice periods, gates, lockups, and expected cash-flow timing beside every holding.

Ignoring governance workload

Symptom: the office commits to more managers than it can diligence or monitor. Fix: match the number and complexity of mandates to staff capacity, reporting systems, and the authority defined in the IPS.

A repeatable build sequence

  1. Inventory spending, taxes, liabilities, philanthropy, operating-business exposure, currencies, and legal owners.
  2. Separate immediate cash, reserves, intermediate liabilities, and genuinely long-horizon capital.
  3. Define objectives and risk limits in an IPS before selecting products.
  4. Assign strategic sleeves and ranges, using the published Goldman Sachs, UBS, BlackRock, and Citi observations as context rather than targets.
  5. Construct a look-through exposure map covering geography, currency, sector, factor, manager, strategy, leverage, liquidity, and vintage year.
  6. Build the unfunded-commitment and liability ladder, then test adverse combinations of market losses, delayed exits, refinancing stress, and simultaneous calls.
  7. Select direct holdings, funds, co-investments, or delegated mandates after comparing control, access, diversification, fees, tax, and workload.
  8. Implement consolidated reporting, pre-agreed rebalancing bands, and a scheduled governance review; document every exception.

The finished portfolio is diversified only when its cash flows and underlying risk drivers are diversified. A mix that resembles a published average can still fail if it cannot meet a tax bill, depends on one currency, or requires too many private commitments to be funded during a downturn.
