There is no reliable age cutoff or universal repair-versus-replace price rule for an industrial robot. Make the decision by comparing the robot’s condition, production fit, safety status and support outlook with the full cost and operational risk of continued maintenance, repair, overhaul, modernization and replacement.
Start with the job the robot must do
Write down the cell’s current requirements before reviewing quotes. Include required throughput and availability, accuracy or repeatability, payload and reach, process quality, interfaces, and safety performance. Set measurable acceptance criteria for the work: an intervention that gets the robot moving but leaves it unable to meet the process requirement has not solved the problem.
Compare the robot’s actual performance with those requirements. A service provider argues that age alone is a poor indicator of whether a robot should be replaced; treat that as the provider’s view, not a universal industry standard. The relevant question is whether this installed robot can reliably deliver the required result.
Establish condition and the pattern of failures
Build a record that captures more than the latest fault. Gather maintenance and fault logs, parts replaced, repair invoices, inspection or diagnostic findings, downtime, lost production and any quality effects. Look for repeated faults or rising intervention needs, and ask for a documented evaluation rather than assuming one failed component explains recurring trouble.

For example, FANUC describes a service evaluation that includes inspection and functionality checks before a proposed repair scope. Its recertification process includes inspection, repairs, maintenance, testing and validation. Those descriptions are examples of a provider’s process; confirm what a specific assessment covers and what evidence you will receive.
Check parts, controls and supportability
Ask the robot’s manufacturer or a qualified service provider for lifecycle status for both the manipulator and its controller. Confirm whether critical parts remain supported, their availability and lead times, and whether approved substitutes exist. Also establish what controls and software support remains, and whether the installed system’s interfaces create operational or cybersecurity concerns.
ABB describes its lifecycle stages as Active, Classic, Limited and Obsolete, and identifies reduced parts support and legacy-platform cybersecurity as potential modernization concerns. These are manufacturer statements, so verify the status and implications for the particular installed model and configuration.

Compare the real alternatives on the same basis
Estimate each plausible option over a common time horizon. Use the same production assumptions and include both direct expenditure and the operational consequences of interruption. Sources identify relevant cost categories but do not establish universal dollar values or a break-even threshold.

For every scenario, compare total cost, expected downtime, output and quality, risk, safety and validation evidence, support horizon, and expected useful life. Account for integration, programming, commissioning and training, not just the price of a repair or new robot. A generational change may require reprogramming and training; Yaskawa identifies these as potential costs. PAS Robotics likewise discusses maintenance, repair, downtime, lost productivity, parts and replacement, without establishing a universal threshold.
Consider an intermediate option when it fits the problem
Repair a component or plan an overhaul
If inspection indicates worn or failed components while the robot remains suitable for its task, compare a targeted repair with a planned overhaul. Specify the scope, approved parts, tests and expected remaining support rather than treating “repair” as a single, self-explanatory outcome.

Modernize the controller or software
If the arm is still fit for the process but its control platform limits support, safety functions or connectivity, ask whether a compatible controller or software upgrade is feasible. Confirm model compatibility, required cell changes, integration responsibilities and validation with the OEM or qualified integrator.

If the production task has changed, determine whether the robot can be reapplied or whether a different manipulator would better meet the new payload, reach or process requirements. ABB, FANUC and KUKA describe repair, refurbishment, modernization or reapplication paths; available services and compatibility depend on the model, scope and location and should be verified directly.

Before work begins, agree who is authorized to perform it, which parts are approved, which safety functions must be checked, what tests will show the robot meets requirements, who accepts the result and which records will be retained. Doosan Robotics’ Maintenance Manual, version 3.6.0, states: “When maintenance work is completed, risk assessment must be performed to confirm whether the system satisfies required safety levels.” It also calls for safety checks after maintenance, use of identical or approved replacement parts for defective parts, restoration of safety functions and documentation of repair history.

Applicable requirements depend on the jurisdiction and the specific cell. Obtain qualified review for the project; do not treat a successful motion test alone as proof that the post-work system is safe.
Use a decision record, not a single quote
Document the requirements, condition findings, lifecycle and parts information, scenario estimates, assumptions about downtime and production, and return-to-service criteria. Record why the selected option meets the required output and support horizon better than the alternatives. This makes the choice reviewable when the repair scope, lead time or production plan changes.
ABB markets modernization as capable of extending lifespan 3–4x; this is ABB’s claim about its services, not an independently verified general result. ABB also says its services can “Generate up to 75% less CO”; the retrieved page does not make the emissions comparison boundary clear, so that figure should not be treated as a universal outcome.
