The reliable way to judge whether a technology company can finance an AI buildout is to connect three schedules: obligations, cash generation, and investment. Start with the latest annual and quarterly filings, establish the fiscal period and accounting basis, then measure debt and leases against operating cash flow, reconcile a clearly defined free-cash-flow figure, and test AI capital expenditure and operating costs under slower growth and higher financing costs. A large cash balance or an impressive AI announcement is not enough on its own.

What the analysis should tell you

By the end of the review, you should be able to answer four practical questions:

  • What must the company pay, and when?
  • How much cash does the existing business generate, and how much of it is recurring?
  • Where do AI costs appear in the accounts?
  • Can the company fund the planned buildout while preserving liquidity and acceptable returns?

Use dated filings rather than a single headline metric. A debt balance may exclude leases and purchase commitments; operating cash flow can be temporarily boosted by working-capital movements; and “AI spending” can be split between property and equipment, leases, research and development, energy, depreciation, cloud contracts, and acquisitions.

1. Establish a consistent reporting basis

Before calculating a ratio, write down the period and definition behind every number. This prevents false comparisons between companies with different year-ends or accounting presentations.

  • Economical &Reusable: Built durable materials with a long-lasting battery, our CAGIWIRU air duster it's a sustainable alternative to disposable air cans.
  • Fiscal year-end: Record the exact date. A company with a June year-end and one with a December year-end are not reporting the same economic period.
  • Currency and units: Keep dollars, euros, or another currency distinct, and note whether figures are in millions or billions.
  • Consolidation scope: Check whether subsidiaries, variable-interest entities, or discontinued operations are included.
  • Accounting basis: Separate GAAP figures from management’s non-GAAP measures.
  • Data type: Label each figure as historical, current guidance, a contractual commitment, or an analyst calculation.

Do not mix a forecast with a reported result. For example, Tesla’s expectation of capital expenditures above $20 billion in 2026 is guidance in its 2025 Form 10-K, not an amount already spent.

2. Build a complete debt and obligations schedule

“Total debt” is only the first row. Recreate the company’s obligations from the balance sheet, debt footnotes, lease notes, commitments table, and liquidity disclosures.

Schedule item What to capture Why it matters
Cash and cash equivalents Unrestricted cash by currency and location Shows immediately available liquidity, but restricted or trapped cash may not be usable for parent-company obligations.
Marketable securities Short-term investments, maturity and credit quality Can supplement cash, although selling them may create tax, interest-rate or strategic consequences.
Current debt Principal due within 12 months, including current maturities Defines the near-term refinancing or repayment burden.
Long-term debt Principal, maturity dates, secured status and covenants Shows the multi-year leverage profile and restrictions on new borrowing.
Commercial paper and revolvers Amounts outstanding, available capacity, fees and expiration Short-term funding can disappear if the market or lending conditions tighten.
Operating and finance leases Present liability, total minimum payments and timing Leases commit cash even when they are not presented as conventional borrowings.
Purchase commitments Non-cancelable equipment, cloud, supply and capacity contracts These can turn a planned AI budget into a contractual cash obligation.
Restricted cash Amounts unavailable for general corporate use Prevents overstating liquidity.

Gross debt, net debt and timing

Calculate gross debt as current debt plus long-term debt and separately show lease liabilities. Net debt is usually gross debt minus unrestricted cash and, when appropriate, highly liquid marketable securities. State exactly what you include; two analysts can produce different net-debt figures from the same filing.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Then total the amount due in the next 12 months. A company can have modest net debt but still face a difficult refinancing year if maturities, lease payments, purchase commitments and an AI construction program arrive together.

Example: why leases change the picture

Tesla reported $8.18 billion of aggregate indebtedness in its 2025 Form 10-K, including $1.58 billion current. The same filing reported $7.96 billion of minimum lease payments, including $1.32 billion due within 12 months. Lease commitments are not interchangeable with debt, but their size means an analysis that reports only the $8.18 billion debt figure understates the cash claims management must plan for.

Debt-quality details to extract

  • Weighted-average interest rate and whether each tranche is fixed or floating.
  • Currency exposure and the effect of exchange-rate movements.
  • Secured versus unsecured borrowing and pledged assets.
  • Financial covenants, ratings triggers and restrictions on dividends or additional debt.
  • Callable, puttable or convertible features that can change the timing of cash needs or equity dilution.

3. Read the cash-flow statement in the right order

Begin with net cash from operating activities, not with adjusted EBITDA or a management “cash generation” presentation. The operating section shows whether the existing business is producing cash before investment and financing.

Bridge earnings to operating cash

Walk from net income to operating cash flow line by line. Identify non-cash charges such as depreciation, amortization, stock compensation and deferred taxes, then inspect working-capital changes:

  • Accounts receivable: A use of cash can indicate growth, slower collections or customer concentration.
  • Inventory: A build may support future sales, or it may signal excess hardware and obsolescence risk.
  • Accounts payable and accrued expenses: A rise can temporarily boost cash while bills accumulate.
  • Deferred revenue: Up-front subscription or cloud payments can raise cash before revenue is recognized.
  • Taxes and interest: Cash taxes and interest may differ substantially from the expense shown in earnings.

Separate recurring operating performance from one-time working-capital releases, tax settlements, litigation payments and restructuring. A single strong year is less informative if the cash benefit came from delaying payments or collecting an unusual receivable.

Example: a large year-over-year increase

Dell Technologies reported $11.2 billion of operating cash flow in fiscal 2026, up from $4.5 billion in fiscal 2025. That increase deserves an explanation rather than an automatic “cash-rich” conclusion. Dell linked AI-server demand to higher inventory, receivables and payables, so the analyst should quantify how each movement contributed and whether the balances can normalize without reversing cash flow.

Useful operating-cash-flow tests

  • Compare operating cash flow with net income over three to five years.
  • Calculate operating-cash-flow margin as operating cash flow divided by revenue.
  • Track the change in receivables and inventory against revenue growth.
  • Check whether stock compensation is a large recurring add-back and whether dilution offsets the cash benefit.
  • Read the cash-flow footnotes for acquisitions, supplier-finance programs and unusual settlements.

4. Define and reconcile free cash flow

Free cash flow is not a single mandatory GAAP line. State your formula before comparing companies. A practical recurring measure is:

Free cash flow = net cash from operating activities − capital expenditures − recurring capitalized software development

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Some companies deduct only purchases of property and equipment; others include capitalized internal-use software, finance-lease additions or other investments. Use the company’s definition for reconciliation, then present your own consistent measure beside it.

What to include

  • Deduct maintenance and growth spending on property and equipment.
  • Include capitalized software when software development is a recurring investment required to operate or sell the product.
  • Explain whether finance-lease additions, asset-sale proceeds, acquisitions or restructuring payments are excluded.
  • Show the calculation from the GAAP cash-flow statement so another reader can reproduce it.

C3.ai defines free cash flow as net cash from operating activities less capital expenditures and capitalized software development costs. A SEC-filed annual report also warns that free cash flow has limitations and should not replace analysis of GAAP cash-flow measures. Treat free cash flow as an analytical lens, not as a substitute for the statement of cash flows.

Maintenance versus growth spending

AI infrastructure often combines replacement spending with expansion. If management does not disclose the split, do not invent one. Present total capital expenditure, identify disclosed AI components, and explain that the return profile depends on how much is required merely to keep existing capacity available.

5. Map AI spending to the accounting lines

AI investment is an economic program, not one line item. Build a map that follows the cash and expense through the financial statements.

AI activity Likely accounting location Questions to ask
Servers, accelerators, storage and networking Property and equipment; later depreciation What was purchased, over what useful life, and how quickly is capacity utilized?
Data-center land, buildings and power systems Property and equipment, construction in progress or leases When will projects enter service, and are power and interconnection available?
Cloud and colocation capacity Operating expense, lease expense or purchase commitment Are contracts cancellable, take-or-pay, or indexed to usage?
Energy, hosting and networking operations Cost of revenue or operating expense Are unit costs falling with scale or rising with model complexity?
AI engineers, model training and experimentation Research and development expense; sometimes capitalized software Which costs are expensed immediately and which are capitalized?
Acquisitions, strategic investments and licenses Investing cash flow, goodwill, intangible assets or expense What cash was paid, and what measurable capability or revenue is expected?

Infrastructure and depreciation

Alphabet describes AI as requiring significant technical infrastructure, development and operating costs, and expects those costs to increase as AI services require more compute. Servers, networking equipment, data-center land and construction can therefore raise capital expenditure first, followed by depreciation, power and maintenance costs when the assets enter service.

Research and development

Microsoft identifies AI training and infrastructure costs within research and development and cautions that investment in cloud and AI infrastructure and devices will continue to increase operating costs and may decrease operating margins. Read the R&D note and segment disclosures; a capital-expenditure-only review will miss a substantial portion of the program.

Commitments before the cash leaves

Purchase commitments and cloud contracts can precede the invoice. Add disclosed commitments to the liquidity schedule, while distinguishing cancellable arrangements from enforceable minimum purchases. A commitment is not the same as an incurred expense, but it narrows management’s future choices.

6. Test whether AI spending is economically sustainable

Compare the incremental investment with the cash and returns it is expected to produce. No single ratio proves sustainability; use a set of linked tests.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Test Calculation or observation Warning signal
Capex versus operating cash flow Capital expenditure divided by operating cash flow; trend over several periods Capex persistently exceeds operating cash flow without a credible funding plan.
AI-capex growth versus revenue growth Year-over-year change in disclosed AI infrastructure and total revenue Capacity expands much faster than demand or contracted usage.
Margin absorption Gross and operating margins after depreciation, energy and hosting costs Margins fall while monetization evidence remains vague.
Asset utilization Revenue, billable usage or workload volume per deployed capacity unit Idle accelerators, delayed deployments or low utilization.
Return evidence Contracted demand, backlog, pricing, retention or measurable productivity gains Plans rely on broad market opportunity statements rather than observed economics.
Funding mix Internal cash versus new debt, equity, asset sales or partner funding Leverage rises as cash conversion weakens.

Use a simple incremental model

  1. Estimate the cash purchase price of servers, facilities and other AI assets.
  2. Set the expected in-service date and useful life, using management’s disclosed assumptions where available.
  3. Forecast depreciation, energy, hosting, maintenance and personnel costs after deployment.
  4. Estimate revenue, gross profit or documented cost savings attributable to the added capacity.
  5. Compare the resulting incremental operating cash flow with the investment and financing cost.
  6. Run slower demand, lower pricing, delayed utilization and higher energy scenarios.

Do not treat a large addressable market as a return estimate. Require evidence such as signed contracts, usage growth, renewal behavior, segment revenue, price realization or measured productivity gains.

Example: Tesla’s 2026 plan

Tesla expects capital expenditures above $20 billion in 2026, driven partly by AI initiatives including compute infrastructure and data centers. The figure is meaningful only when placed beside Tesla’s operating cash flow, margins, cash and securities, debt maturities, leases, purchase commitments and expected utilization. The guidance does not by itself establish that the spending will earn an adequate return or that internal cash will fund it.

7. Stress-test liquidity over two time horizons

Liquidity is both a next-12-month question and a multi-year buildout question. Prepare a short-term roll-forward and a longer scenario model.

Next 12 months

Start with unrestricted cash and liquid securities. Add a conservative estimate of operating cash flow, then subtract current debt maturities, lease payments, committed purchases, maintenance capital expenditure and a reduced but still necessary AI budget. Add only revolver capacity that is contractually available and realistically drawable.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Multi-year buildout

Extend the schedule through the period in which major data centers, servers and power systems are expected to enter service. Include refinancing dates, lease escalators, construction commitments, depreciation, energy costs and the possibility that revenue arrives later than planned.

Downside cases

  • Revenue growth slows while fixed infrastructure spending continues.
  • Gross or operating margins decline as depreciation, power and hosting costs rise.
  • AI monetization is delayed by product changes, customer caution or regulatory restrictions.
  • Interest rates increase when debt is refinanced.
  • Working capital reverses: receivables rise, inventory is written down or suppliers require faster payment.
  • Construction or grid delays postpone utilization while lease and purchase obligations remain.

Record management’s stated liquidity horizon, but test it against the contractual schedule. “Sufficient liquidity” is an assertion until the cash, maturities, commitments and downside assumptions reconcile.

8. Compare two or more technology companies fairly

Use the same definitions and fiscal-period labels for every company. A comparison table should include:

Comparison axis How to standardize it
Net debt Show gross debt, included cash and securities, and whether leases are presented separately.
Maturities List principal, leases and commitments due within 12 months and over the next several years.
Operating-cash-flow conversion Compare operating cash flow with net income and explain working-capital volatility.
Capex intensity Capital expenditure divided by revenue and by operating cash flow, with AI components identified.
Cost growth Track depreciation, energy, hosting and R&D growth separately where disclosed.
Margin movement Use consistent GAAP or consistent non-GAAP measures; do not mix them.
Liquidity coverage Cash and securities relative to near-term obligations and a reduced investment plan.
External funding Identify new debt, equity issuance, asset sales or partner financing.
AI demand evidence Compare reported revenue, utilization, backlog, contracted demand or productivity outcomes.

Normalize fiscal periods before drawing a conclusion. If one company has just completed a heavy buildout and another is earlier in its cycle, the older company may show higher depreciation even if its long-run economics are better understood.

9. Common analytical mistakes and how to correct them

Mistake: Reporting current and long-term borrowings while ignoring leases and purchase commitments.
Correction: Present a contractual-obligations schedule and label leases separately from debt.

Treating one strong cash-flow year as a trend

Mistake: Annualizing a working-capital benefit.
Correction: Trace receivables, inventory, payables, deferred revenue and taxes, then compare several years.

Using management free cash flow without reconciliation

Mistake: Comparing non-GAAP free cash flow figures that deduct different items.
Correction: Show the formula, reconcile to GAAP operating cash flow and capital expenditure, and disclose exclusions.

Assuming all AI spending is capex

Mistake: Looking only at property and equipment.
Correction: Add R&D, energy, depreciation, cloud commitments, leases, acquisitions and personnel where disclosed.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Equating spending with returns

Mistake: Treating a larger AI budget as evidence of a stronger strategy.
Correction: Require utilization, pricing, contracted demand, margin contribution or measurable productivity evidence.

Ignoring financing and timing

Mistake: Comparing cash with total obligations without considering due dates.
Correction: Model the next 12 months separately, then extend through the AI investment cycle and refinancing dates.

10. A repeatable filing-workflow checklist

  1. Download the latest annual report, most recent quarterly filing and debt, lease and commitments notes.
  2. Record fiscal year-end, currency, units, GAAP basis and whether each figure is historical or guidance.
  3. Build the debt-and-obligations schedule, including leases, commercial paper, revolvers and purchase commitments.
  4. Read operating cash flow from net income through every material working-capital adjustment.
  5. Calculate free cash flow with a stated formula and reconcile it to the cash-flow statement.
  6. Map AI costs to property and equipment, leases, R&D, cost of revenue, operating expense and acquisitions.
  7. Compare capex growth with operating-cash-flow growth, revenue, margins, depreciation and utilization.
  8. Run downside cases for demand, margins, energy costs, working capital and refinancing rates.
  9. Check whether cash, securities, operating cash flow and available credit cover near-term obligations.
  10. Refresh the schedule after each new filing and replace guidance with actual results when available.

How to reach a defensible conclusion

Classify the company as financially self-funding, conditionally fundable or externally dependent only after the schedules agree. A financially self-funding company generates recurring operating cash flow that covers maintenance needs and a substantial share of planned AI investment while maturities and leases remain manageable. A conditionally fundable company can proceed if utilization and margins meet stated assumptions, but requires close monitoring of commitments, working capital and refinancing. An externally dependent company needs new debt, equity, asset sales or partner funding to maintain its plan, especially if operating cash flow is weakening.

State the conclusion with its period and assumptions. For example: “Based on the 2025 Form 10-K, the company has cash coverage for the next 12 months under the base case, but the planned AI buildout requires utilization and operating-cash-flow growth to avoid additional financing.” That is more useful than calling the balance sheet simply “strong” or “weak.”
