Read a cement quarter as an operating bridge, not as a headline revenue or EBITDA number. Start with comparable volume and utilization data, explain revenue through price, volume, mix, geography and currency, trace costs such as fuel and freight into EBITDA, then verify whether profit became operating cash flow after maintenance capital spending. Only after those steps should you assess leverage, guidance and relative performance.

This method works for a single issuer and for comparisons between producers. It also prevents common errors such as treating utilization as sales volume, comparing unlike EBITDA definitions, or calling a cash-consuming quarter “strong” because margins rose.

1. Collect the complete quarterly record

Use the issuer’s investor-relations archive rather than relying on a presentation headline. Download four documents for the same reporting period:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Earnings release: management’s summary, reported and adjusted results, outlook and major explanations.
  2. Interim financial statements or regulatory filing: the authoritative income statement, balance sheet, cash-flow statement, segment notes and accounting disclosures.
  3. Investor presentation: operating statistics such as cement and clinker volumes, utilization, realized prices, energy costs and regional trends.
  4. Earnings-call transcript or webcast: management’s answers on demand, pricing, outages, energy, freight, carbon costs, capital spending and guidance.

Archives illustrate why all four matter. Cementir’s results center groups press releases, presentations, interim reports and webcasts by quarter at its investor-results archive. Dangote’s financial center separates quarterly accounts, result statements, presentations and annual reports at its financials page. Preserve the publication date and reporting period for every document; a later presentation may revise or reclassify an earlier operating measure.

Create a one-page data sheet

Before interpreting the quarter, record the following exactly as reported:

  • Fiscal quarter, year-to-date period and prior-year comparison period.
  • Reporting currency and whether changes are reported, constant-currency or translated.
  • Consolidated group, segment or country scope, including acquisitions, disposals and joint ventures.
  • Cement sales volume, clinker sales volume, production volume, dispatches and installed capacity.
  • Revenue, operating profit, EBITDA or adjusted EBITDA, net income and the issuer’s definitions.
  • Operating cash flow, maintenance and growth capex, free cash flow, net debt, maturities and liquidity.
  • Management’s targets for volume, price, margin, capex, cash flow and leverage.

This prevents a frequent mistake: comparing a consolidated financial number with a segment operating statistic or mixing a quarter with a nine-month denominator.

2. Set a comparison frame before looking for a verdict

Use year-over-year and sequential views for different questions

Compare the quarter with the same quarter a year earlier to control for construction seasonality, weather and holiday timing. Compare with the immediately preceding quarter to detect momentum, price resets, shutdowns and working-capital changes. Neither view replaces the other: a sequential decline can be normal seasonality, while a year-over-year increase can still hide a deteriorating recent trend.

Keep scope and currency consistent

Label every percentage as reported or constant-currency. A weaker local currency can make translated revenue fall even when local prices and volumes rise; a stronger currency can do the opposite. Check whether the current period includes a newly acquired plant, a disposed business or a different consolidation method. Restate or separately identify those effects before attributing growth to underlying demand.

Separate cement from clinker

Cement is the finished product sold to customers; clinker is the intermediate material used to make cement or sold to other producers. Companies may disclose one, both or a combined total. Do not compare a cement-only volume with a cement-plus-clinker figure, and do not assume that clinker production automatically becomes cement sales in the same quarter.

3. Reconcile volume, production and utilization

Build the physical-volume bridge

For each business or region, lay out opening inventory, production, imports or purchases, exports, sales or dispatches and closing inventory. Then identify whether reported volume is tonnes sold, tonnes dispatched, tonnes produced or a management-defined shipment measure. A sales increase can come from drawing down inventory rather than making more cement; conversely, production can rise while sales wait for a later construction season.

Calculate utilization with the stated denominator

The definition used by Cementos is “production for the specified period divided by installed capacity of that period.” The filing is available at the SEC archive. Apply the same period and capacity basis to every company:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Utilization (%) = production tonnes ÷ installed capacity tonnes × 100.

Capacity may be annual, quarterly, theoretical, available or adjusted for maintenance. Use the issuer’s stated convention and flag any change. Utilization is not market share, sales growth or capacity itself.

Read cement and clinker rates separately

Production lines can run at different rates. Cementos reported 2Q25 cement-production utilization of 55.7% and clinker utilization of 71.1% in its SEC-filed exhibit at this filing. The gap can reflect grinding capacity, maintenance, export economics, inventory strategy or an intentional decision to buy clinker. Investigate the operational reason instead of averaging the two percentages.

Diagnose what a volume change means

  • Volume up, utilization up: demand and available capacity may both be improving, but confirm that price and mix did not deteriorate.
  • Volume up, utilization flat: growth may come from acquisitions, imports, inventory release or a shift toward purchased product.
  • Volume flat, utilization down: capacity expanded faster than demand, or an outage reduced production while sales were supported by inventory.
  • Clinker up, cement down: excess clinker may be exported or stockpiled, while grinding or finished-cement demand is the constraint.

4. Explain revenue with a price-volume-mix bridge

A top-line change is not an explanation. Decompose revenue into the following drivers, in this order:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Volume: tonnes sold or dispatched versus the comparison period.
  2. Realized price per tonne: list-price changes, surcharges, freight pass-through and local-currency pricing.
  3. Product mix: ordinary versus specialty cement, bagged versus bulk, domestic versus export and cement versus clinker.
  4. Geography: countries or regions with different prices, currencies and demand cycles.
  5. Foreign exchange: translation and transaction effects, kept separate from local operating performance.
  6. Portfolio changes: acquisitions, disposals, plant closures and changes in consolidation.

For a simple like-for-like bridge, estimate price impact as prior-period volume multiplied by the change in realized price, and volume impact as the change in tonnes multiplied by the prior-period price. Add mix, currency and portfolio effects as separately disclosed items. If the issuer does not provide enough data to calculate an item, mark it as not disclosed rather than assigning the entire residual to price.

A real filing shows why this matters. CSN’s 2Q26 filing said net revenue increased with price adjustments and resilient demand, while cost of products sold reflected raw-material and freight pressures; read the filing at the SEC-hosted report. The conclusion is not simply “revenue grew”: pricing helped the top line while input costs constrained the conversion to profit.

For a disclosed reference point, Dangote reported a weighted-average cement price of $93 per tonne across its operating countries in Q1 2025 in its investor presentation. Treat that as the company’s stated average for that quarter and geography, not as a universal market price or a directly comparable figure for another producer.

5. Trace costs into EBITDA and margin

Use a cost-driver bridge

Start with revenue and walk to operating profit or EBITDA using the issuer’s reconciliation. Identify each material movement:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Fuel and electricity: kiln fuel, power tariffs, alternative fuels and hedging effects.
  • Raw materials: limestone, gypsum, additives, quarry costs and purchased clinker.
  • Freight and logistics: inbound materials, outbound delivery, shipping and fuel surcharges.
  • Maintenance: planned shutdowns, spare parts and unplanned repairs.
  • Labor and overhead: wages, plant staffing, administration and corporate costs.
  • Currency: transaction effects on inputs and translation of foreign subsidiaries.
  • One-time items: restructuring, impairment, litigation, asset sales and insurance recoveries.

Cementir’s 2025 annual report gives a useful pattern: EBITDA was EUR164.2 million versus EUR159.8 million in 2024, with the increase attributed mainly to cement performance and savings in fuel, electricity and fixed costs that offset higher raw-material, transport and other operating expenses. The figures and explanation are in the 2025 annual report. This is a bridge of identified drivers, not evidence that every producer has the same cost mix.

Distinguish margin from operating leverage

Calculate EBITDA margin as EBITDA divided by revenue, then explain whether the change came from price, volume, mix or costs. Fixed kiln and plant costs can make EBITDA rise faster than volume when additional tonnes use spare capacity. The reverse occurs when a shutdown leaves fixed costs spread over fewer tonnes. State whether the margin is reported or adjusted and whether it includes logistics, trading or other businesses.

6. Use per-tonne metrics without creating false precision

EBITDA per tonne and cash cost per tonne reveal operating leverage, but only when numerator and denominator match:

EBITDA per tonne = relevant EBITDA ÷ the same scope’s tonnes.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Before calculating, check all of these:

  • Cement tonnes only versus cement plus clinker.
  • Sales or dispatch tonnes versus production tonnes.
  • Consolidated group versus a segment or country.
  • Reported EBITDA versus adjusted EBITDA.
  • Current-period tonnes versus a year-to-date denominator.
  • Currency and inflation basis.

Ambuja describes higher utilization, pricing discipline and cost optimization as factors that improved EBITDA per tonne in its CEO message at the 2025 annual report page. Use that type of explanation to connect the metric to operations; do not rank companies from the metric alone when scopes differ.

One disclosed scale example is Ambuja’s FY26 release: annual volume of 73.7 million tonnes, revenue of Rs 40,656 crore and EBITDA of Rs 6,539 crore, or Rs 887 per tonne, as stated in the release dated 4 May 2026. It is an annual figure with the company’s own scope and currency conventions, so it should not be mixed with a single-quarter or differently defined per-tonne result.

7. Normalize EBITDA and other non-GAAP measures

Build a reconciliation from adjusted or operating EBITDA to the nearest IFRS measure. List every adjustment, its amount and whether management expects it to recur. Typical adjustments include restructuring, impairment, fair-value movements, disposals, litigation and acquisition costs.

Cementos explicitly cautions that “EBITDA and Adjusted EBITDA should not be construed as alternatives to profit or operating profit, as indicators of operating performance, as alternatives to cash flow provided by operating activities or as measures of liquidity,” in its SEC filing. Cemex likewise notes that Operating EBITDA may not be comparable with other companies’ measures in its filing.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

For cross-company work, create a normalized column that excludes only clearly documented, non-recurring items. Keep a second column with the issuer’s reported measure so readers can see the difference. Never silently substitute your own definition for management’s published number.

8. Test whether earnings became cash

Start with operating cash flow

Compare operating cash flow with EBITDA and investigate the bridge. Receivables can rise when customers receive longer payment terms; inventory can rise ahead of seasonal demand or because dispatches slowed; payables can temporarily support cash. A quarter with strong EBITDA but weak operating cash flow may be entirely explainable, but the working-capital reason must be identified.

Separate maintenance from growth capex

Maintenance capex keeps existing kilns, mills and quarries operating. Growth or strategic capex adds capacity, enters a market or changes the product portfolio. Free cash flow after maintenance capex is more useful for assessing recurring financial flexibility than a figure that subtracts all expansion spending without distinction.

GCC defines free-cash-flow conversion as free cash flow after maintenance capex and before strategic and growth capex, divided by EBITDA, in its Q4 2025 corporate presentation. Reproduce the definition beside the percentage; another issuer may use a different starting point or capex classification.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Check leverage and liquidity

Read net debt, cash, undrawn facilities, interest expense and debt maturities together. Calculate net debt/EBITDA only after deciding whether debt includes leases and whether EBITDA is reported or adjusted. A lower ratio can reflect a temporary cash build, while a higher ratio may reflect a deliberate capacity project. Note refinancing dates and variable-rate exposure because they affect the durability of the quarter’s cash generation.

9. Compare management’s guidance with the quarter

Turn guidance into a checklist with the original assumption beside the actual result:

Guidance area What to compare Questions to ask
Volume Quarter and year-to-date tonnes versus target range Was the variance demand, weather, outage, inventory or portfolio-related?
Price and mix Realized price per tonne and product/geographic mix Did price increases hold, and did lower-priced exports dilute the average?
Margin EBITDA margin and EBITDA per tonne Were energy, freight and raw-material assumptions still valid?
Capex Actual spending, committed projects and timing Is spending maintenance, growth or delayed from an earlier quarter?
Cash and leverage Operating cash flow, free cash flow and net debt Did working capital or interest costs change the trajectory?
External costs Energy, raw materials, CO2 costs and currency Did management raise, cut or merely repeat its assumptions?

Cementir’s plan identifies energy, raw-material, CO2 and currency risks and sets revenue, recurring EBITDA, margin, capex and net-cash targets in its 22 May 2026 presentation. Treat guidance as a set of assumptions to test, not as a promise. A reiterated target after a difficult quarter can be more informative than a headline beat if the underlying assumptions changed.

10. Compare two or more cement companies on a like-for-like basis

Use a table that preserves scope, currency and definitions. A practical comparison grid is:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Axis Comparable measure Normalization required
Geography and currency Country or region revenue, volume and realized price Use the same currency basis and separate translation from local performance.
Product exposure Cement, clinker, ready-mix and other materials Do not compare cement-only tonnes with mixed-material tonnes.
Volume growth Year-over-year and sequential tonnes Adjust for acquisitions, disposals, inventory and reporting-period differences.
Realized price Revenue divided by relevant tonnes, where disclosed Control for mix, geography, freight treatment and currency.
EBITDA margin and per tonne Reported and normalized EBITDA Reconcile non-GAAP items and match numerator and denominator.
Utilization Cement and clinker production divided by installed capacity Use each issuer’s capacity definition and period.
Energy and freight intensity Cost per tonne or stated percentage movement Check whether costs are included in cost of sales, distribution or adjusted items.
Operating cash conversion Operating cash flow/EBITDA or defined free-cash-flow conversion Use the issuer’s formula and identify working-capital effects.
Maintenance-capex intensity Maintenance capex per tonne or as a percentage of revenue Separate maintenance from growth and strategic projects.
Leverage Net debt/EBITDA and maturity profile Align lease treatment, EBITDA definition and reporting date.
Carbon exposure CO2 cost, emissions intensity and compliance spending Check geography, allowance rules and whether costs are passed through.

After normalization, write the conclusion in driver terms: for example, one company may lead on volume and utilization, while another has better price realization or cash conversion. Avoid declaring an overall winner when the comparison uses different currencies, accounting standards, capacity bases or EBITDA definitions.

11. Common analytical traps and how to correct them

“Revenue growth proves demand is strong”

Correct it with the price-volume-mix bridge. Revenue can rise because of price increases, currency translation, mix or acquisitions while tonnes fall.

“Utilization is the same as volume growth”

Correct it by reporting production divided by installed capacity and showing cement and clinker separately. A company can sell more tonnes while utilization falls if capacity expanded.

“Higher EBITDA means more cash”

Correct it with operating cash flow, receivables, inventory, payables, maintenance capex and interest. EBITDA excludes several cash demands.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

“Adjusted EBITDA makes companies comparable”

Correct it by listing every adjustment and reconciling to the nearest IFRS measure. Issuer-defined adjustments are not standardized.

“A per-tonne number is automatically precise”

Correct it by matching scope, tonnes, currency, period and product. If the denominator is not disclosed, label the result as unavailable rather than estimating it.

“A single quarter sets the annual trend”

Correct it with year-to-date results, seasonality, planned outages and guidance assumptions. Cement demand is affected by weather, construction timing and regional cycles.

12. A repeatable quarterly worksheet

Use this sequence every reporting period:

  1. Archive the release, statements, presentation and call transcript with dates and links.
  2. Lock the comparison frame: same quarter last year, prior quarter and year-to-date; label currency and consolidation scope.
  3. Enter cement and clinker production, sales, dispatches, capacity and utilization using the issuer’s definitions.
  4. Build the revenue bridge for volume, realized price, mix, geography, foreign exchange and portfolio changes.
  5. Build the EBITDA bridge for energy, freight, raw materials, maintenance, labor, overhead, currency and one-offs.
  6. Calculate margin and per-tonne metrics only when numerator and denominator match.
  7. Reconcile adjusted EBITDA to the nearest IFRS measure and retain the issuer’s original definition.
  8. Trace EBITDA to operating cash flow, then separate maintenance capex from growth or strategic capex.
  9. Update net debt, maturities, interest cost and liquidity.
  10. Score each guidance item as ahead, on track, behind or not disclosed, with the management assumption beside it.
  11. Write the investment or operating conclusion from the strongest verified driver, and state unresolved items explicitly.

What a high-quality quarterly reading should tell you

By the end of the exercise, you should be able to answer five precise questions: Did the company sell more comparable tonnes? Were plants and clinker lines used more effectively? Did price and mix offset or amplify volume changes? Which cost drivers moved EBITDA per tonne? Did the resulting earnings convert into cash while leverage and guidance remained manageable?

If any answer depends on an undisclosed denominator, an unexplained non-GAAP adjustment or a currency effect, qualify the conclusion. The most reliable cement analysis is not the one with the largest number of ratios; it is the one that connects physical tonnes, prices, costs, cash and balance-sheet capacity without mixing definitions.
